Start by defining the outcome, mapping the buyer journey, and agreeing on what qualifies someone to advance. Then use behavior-based email to support that journey, not to replace your website, product experience, or a timely human conversation.
What a sales funnel is—and what it is not
A funnel is a planning model for how people may move from first awareness toward a purchase and, afterward, continued value. It helps teams decide what to offer, what action to watch for, and when to follow up. It is not a promise that every buyer follows the same straight line: people may pause, revisit information, or speak with sales at different points.

A lead-generation funnel focuses on capturing contact details and qualifying early interest. A sales funnel focuses on converting qualified prospects into customers and supporting post-sale value. The labels and number of stages vary by organization, so marketing and sales should agree on their definitions and the evidence needed to move someone forward. Salesforce outlines the distinction in its lead generation funnel guide.

How do you create a B2B marketing funnel?
Build the funnel around a measurable business outcome and the actual journey your audience takes. A B2B team might measure qualified sales conversations; an ecommerce business might focus on completed purchases; a product-led business might track trial activation. Choose one primary outcome, then map the supporting steps and signals.
1. Define the audience and the outcome
Describe who the funnel is for and what problem or decision they are working through. Buyer personas can help organize likely needs, but they should not replace evidence from customer conversations, observed behavior, and sales feedback. For each stage, list the questions, concerns, or obstacles a prospect is likely to have.
2. Map stages to real touchpoints
Write down the actions that indicate interest or progress in your business, such as a content download, newsletter signup, product-page visit, trial start, consultation request, or purchase. A touchpoint is evidence to interpret, not automatic proof that someone is ready to buy. A single page visit, for example, may be less meaningful than a request for a sales conversation.

For each transition, agree across marketing and sales on what qualifies a person to move forward. If you use lead scoring, define which behaviors and attributes matter and how a score leads to a specific action. Keep the rules understandable enough for both teams to apply consistently.
3. Choose the email’s job at each stage
- Welcome and awareness: Confirm what the person signed up for, set expectations about future messages, and deliver the promised resource or next step.
- Consideration: Answer the questions that help a prospect evaluate options. Depending on the business, useful material may include explanations, comparisons, FAQs, reviews, case studies, or a demo.
- Decision and high intent: Make the next action clear, address relevant objections, or route a qualified request to a salesperson. A strong buying signal may call for prompt human follow-up rather than another message in a generic nurture series.
- Post-purchase and loyalty: Help the new customer get started, use the product or service, and find relevant follow-up support. The journey should not end at the first sale.
These are design patterns, not a prescribed email count or timing cadence. There is no single cadence established here that fits every audience and sales cycle. Choose timing based on the buying context, message usefulness, and your own observed results.
How do automated email sequences work?
An automated sequence uses triggers and workflow rules to send or route a message after an event or customer action. Common entry signals include signup, purchase, a meaningful page interaction, or inactivity. Segmentation and relevant customer information can determine which message follows. Salesforce describes trigger-based email in its email marketing customer journey guide.

For each workflow, specify its entry event, audience, message purpose, branching conditions, and exit rules. For example, a purchase can end a prospecting sequence and start onboarding; a request for a consultation can route a qualified prospect to sales. These rules keep someone from receiving messages that no longer fit their situation.

- Stop prospecting messages after a purchase or when an active sales conversation begins.
- Route high-intent actions to the appropriate salesperson using criteria agreed by marketing and sales.
- Use inactivity as a reason to reconsider whether a follow-up is helpful, not as an excuse to send an endless stream of reminders.
- Review the content and destination of each message so the next step works as promised.
Automation handles repeatable routing and follow-up; it does not decide by itself whether a lead is qualified, resolve a complex objection, or provide a good customer experience. Make sure a human owner is clear wherever the workflow hands off a conversation.
How should you collect and use prospect data?
Offer a clear reason to share an email address, such as access to a useful guide, template, course, or relevant offer. Explain what the person signed up to receive and set expectations for follow-up. Use customer consent as a condition for behavioral analysis and personalization, as Twilio emphasizes in its guide to B2B marketing funnels.
Applicable legal requirements depend on geography, audience, and message type. Confirm the rules that apply in each market before collecting or using data; the guidance here is not a jurisdiction-specific compliance checklist or legal advice.

Track movement and drop-off at each stage rather than judging the sequence only by email opens or the final sale. Useful measures may include stage conversion, lead quality, time to conversion, and relevant sales outcomes. Connect the measures to the business goal: a high volume of captured leads is not a success if few meet the agreed qualification criteria.
- Establish a baseline using your own historical performance and the same stage definitions you plan to use going forward.
- Find the stage where people stop progressing or take longer than expected.
- Inspect the experience at that point: the page, offer, message, handoff, or other friction the prospect encounters.
- Test a focused change and compare the result against the baseline and business goal.
Analytics can show where behavior changes along the path to purchase, but a metric alone may not explain why. Use customer feedback and sales observations to investigate friction, then make improvements that address the cause. Twilio recommends measuring conversion by stage and investigating drop-off; Google describes using digital analytics to understand behavior leading to purchases.
Best Value
Do not assume a universal “good” conversion rate or guaranteed result. Compare your performance with your own baselines or a named benchmark whose publisher, year, methodology, and audience match your situation.
What makes a funnel useful to the whole team?
A useful funnel gives marketing, sales, and customer-facing teams a shared view of the journey and a clear next action for each meaningful signal. Keep stage definitions, qualification criteria, handoff ownership, and sequence exit rules visible to everyone who works with prospects. Revisit them when customer behavior or the business outcome changes.
