Choose a managed AI gateway if you want shared routing, controls, and visibility without operating another production service—and the provider’s data practices, costs, and availability fit your requirements. Choose a self-hosted gateway if your team can run it reliably and needs control over deployment, network placement, configuration, or data handling. Neither is automatically cheaper, faster, safer, or more compliant. A hybrid setup can route different models through different hosting arrangements.

What does an AI gateway add—and do you need one?

An AI inference gateway sits between applications and model providers or inference services. Depending on the product and configuration, it can centralize routing, credentials, access controls, rate limits, retries, fallbacks, analytics, caching, and cost tracking. Those features can make shared infrastructure easier to manage, especially across teams or providers.

The trade-off is another service boundary in the request path. A self-hosted gateway adds infrastructure your team must deploy and operate. A managed gateway adds a vendor-operated service that receives requests and may collect logs. Before choosing where to run one, decide whether a shared layer solves a real problem: for example, provider failover, per-team cost allocation, common controls, or a unified view of usage. If a single team uses one provider and does not need those capabilities, an additional gateway may not justify its operational or data-review cost.

How do self-hosted and managed gateways compare?

Decision area Self-hosted gateway Managed gateway What to evaluate
Operations Your team deploys, patches, monitors, scales, backs up, and secures the gateway and its dependencies. The vendor operates the service; your team still configures it and evaluates the vendor’s service and practices. Who owns upgrades, incidents, support, and recovery?
Data and logs Traffic and logs can remain in infrastructure you control, depending on topology and configuration. Requests pass through a vendor-operated service; logging, retention, and location need review. Are prompts or responses retained? Where, for how long, and can payload logging be disabled?
Security You control service exposure and infrastructure, and are responsible for authentication, secret handling, and hardening. The vendor secures its service, while you remain responsible for credentials, access, configuration, and provider-side policies. How are keys scoped and rotated, and which controls are shared?
Availability You choose the architecture but must build redundancy, monitoring, failover, and recovery. The vendor operates the service, which becomes a dependency in your request path. What are the failure modes, service commitments, fallback options, and bypass plan?
Cost Cloud resources and operational labor; infrastructure needs depend on workload and scale. Service terms and any billing fees, in addition to model-provider charges. Model total monthly costs at expected volume, including logs, support, and engineering time.
Latency Placement near the application and inference service may avoid an external gateway hop. A network hop may be added; its impact depends on implementation and location. Measure end-to-end performance with representative traffic and your intended topology.
Flexibility More control over deployment and customization, within the chosen gateway software’s limits. Convenience and product-specific features, within the service’s capabilities and policies. Check provider coverage, fallback behavior, portability, and exit options.

These are architectural trade-offs, not universal performance results. Geography, provider location, workload, topology, implementation, and configuration affect outcomes. The cited product documentation does not establish a neutral, like-for-like winner for latency, reliability, or total cost.

What does operating a self-hosted gateway involve?

“Self-hosted” describes who operates the gateway service; it does not necessarily mean running one lightweight process. As one product-specific example, LiteLLM’s production deployment guidance describes load balancing and at least two stateless replicas for a production deployment. Its documented architecture can include HTTPS ingress, gateway services, PostgreSQL, Redis, and secret management. PostgreSQL supports items such as keys, teams, users, spend logs, and configuration; Redis supports rate limiting, router state, and cross-instance caching when running multiple instances. The guide covers deployment paths including Helm on EKS, GKE, or AKS, and Terraform for AWS or GCP. This is an example architecture, not a requirement for every gateway.

That stack brings responsibilities beyond the gateway application itself: upgrades, database and cache operations, monitoring, backups, access control, and incident response. Self-hosting is a better fit when the team can own those responsibilities and the resulting control is worth the effort.

Security also depends on deployment, not just product choice. The vLLM security documentation describes an API-key option for its HTTP server and warns operators to protect exposed systems. An API key alone should not be treated as proof that every endpoint or deployment path is secured. Define network boundaries, authentication, secret handling, and which credentials reach worker processes.

What should you verify with a managed gateway?

A managed gateway reduces the work of operating the gateway service, but it does not remove the need to review its request path and data handling. Map which parties can receive prompts, responses, metadata, provider credentials, and logs. Then inspect defaults, retention, location, access, and opt-out behavior for the exact product and configuration you plan to use.

For a concrete example, Cloudflare AI Gateway’s logging documentation, last updated September 24, 2026, says logging is enabled by default. Logs can include prompt and response content as well as provider, timestamps, status, token usage, cost, duration, and user-agent fields. The documentation describes controls to disable log collection or avoid saving raw payloads while retaining metadata; it also notes that logging and retention behavior can vary with customer creation date. Check the settings and terms that apply to your account before routing production traffic.

Do not assume a zero-retention feature governs every route or log. Cloudflare’s Unified Billing documentation, last updated September 30, 2026, scopes its Zero Data Retention routing to eligible Unified Billing requests made with Cloudflare-managed credentials. It says that feature does not control AI Gateway logging, which is configured separately. That scope is specific to Cloudflare’s feature; it is not a general guarantee for other credentials, routes, or gateways.

How should you compare total cost and performance?

Compare the complete operating model rather than a gateway line item. For self-hosting, include compute, databases, caches, log storage, support, and the engineering time to deploy, secure, monitor, upgrade, and recover the service. For a managed option, include its service terms or fees, any billing fees, provider inference charges, and the work of configuration, vendor review, and incident planning.

As a dated, vendor-specific example, Cloudflare’s pricing documentation, last updated May 19, 2026, says core AI Gateway features are offered without a separate gateway fee and provider inference is passed through at the provider rate. It says Unified Billing adds a 5% fee to credits purchased. These terms do not establish what another managed service costs or which option is cheaper for a particular workload. Model actual monthly usage and verify terms again before procurement.

Latency is similarly workload-specific. A self-hosted gateway placed close to the application and inference service may avoid an external gateway hop, while a managed gateway may add a network hop. Neither observation predicts end-to-end performance by itself. Test representative prompts, concurrency, timeouts, retries, and failure behavior in the regions and topology you intend to use. The reviewed sources do not provide a neutral benchmark that establishes a general winner.

When does a hybrid design make sense?

You do not have to route every model through the same hosting arrangement. Some applications may use managed inference while others call self-managed serving in a controlled environment. The AWS Generative AI Lens multi-tenant scenario discusses serverless inference through Bedrock alongside self-managed serving through SageMaker AI or containerized or on-premises deployments. It also describes architectural controls such as TLS, guardrails, PII redaction, audit logging, tenant-specific rate limits, tokens, and cost tracking. These are design examples, not proof that a particular gateway automatically satisfies a regulation or certification.

A hybrid gateway can provide a common application interface while sending requests to different back ends, but each route still needs its own identity, logging, failure, and policy review. Validate that routing and fallback behave as intended when a provider is unavailable or rate-limited, and make sure the chosen path does not silently send restricted data somewhere it should not go.

Use this decision checklist before rollout

  1. Map the request path. Document the application, gateway, inference provider, regions, and private-network connections.
  2. Inventory data and access. List who can receive prompts, completions, metadata, provider keys, and logs; verify authentication boundaries and key rotation.
  3. Inspect logging defaults. Check whether payloads are saved, where logs are stored, how long they persist, who can access them, and how to disable payload collection.
  4. Assign operational ownership. For self-hosting, name owners for deployment, upgrades, monitoring, backups, security, and recovery. For managed service, identify vendor support and escalation paths.
  5. Build a full cost estimate. Include provider inference, gateway charges and billing fees, hosting, data stores, logs, support, and engineering labor.
  6. Test realistic traffic and failures. Measure end-to-end latency and throughput; exercise timeouts, rate limits, retries, fallback, and recovery.
  7. Check portability and exit. Verify supported providers and models, configuration effort, and how applications and credentials would move if you changed gateways.
  8. Recheck terms before committing. Features, prices, limits, logging rules, and retention policies can change.

Make the choice based on your constraints

Lean managed when gateway features are useful but your team does not want another production service to operate, and the vendor’s data practices, costs, controls, support, and availability fit your requirements. Lean self-hosted when you can operate the stack and need control over deployment, network placement, configuration, or data handling. Choose a hybrid design when different models or workloads have different hosting constraints. In every case, add the gateway only when its shared capabilities solve a concrete problem that outweighs the new service boundary.
