Prepare peak-season customer support by forecasting demand from your own ticket history, scheduling coverage around the channels and hours customers use, and making routine answers easy to find. Before promotions begin, update policies and customer communications, plan for returns and delivery problems, and protect the capacity of the people handling complex cases. No single channel, staffing formula, or software package fits every store.
Build a support plan from your own demand
Start with the store’s operating history rather than a generic staffing ratio. Review daily ticket totals, year-over-year seasonal patterns, time-of-day peaks, channel mix, and the issues that created the most work in previous busy periods. Include pre-sale questions, order-status contacts, delivery problems, returns, and post-purchase product questions.

Shopify’s 2025 article “Holiday Customer Service: 10 Tips for Peak Season” reports an average 79% spike in support tickets in the first week of December, attributed to Influx. That is an industry benchmark reported by Shopify, not a forecast for an individual store. Your products, customer base, geography, promotions, shipping promises, and past service patterns may produce a different curve.
Turn the forecast into coverage
- Map expected work by day, hour, and channel. Identify when demand rises and which queues need coverage at those times.
- Assign primary owners and backups for each channel or queue. Decide in advance where a backup will go when a primary queue becomes overloaded.
- Match expertise to the work. Skill- or language-based routing can help when the store sells varied product lines or serves customers in different regions.
- Consider seasonal staffing when the forecast shows the existing team cannot meet the service promises. Set aside time to train temporary staff before they handle customer cases.
Shopify describes one Magnolia approach in which agents receive ticket blocks while backup staff take phone calls and voicemails. Treat that as an operating example, not a recommended staffing formula: the right division depends on your channels, workload, and team.

Set a baseline and watch for change
Record normal-period measures before the rush so managers can distinguish a seasonal increase from a process failure. Shopify describes customer satisfaction score (CSAT) as a satisfaction measure commonly expressed on a 0–100% scale; customer effort score (CES) as a response to a statement such as “[Company] made it easy for me to solve the issue”; and first response time (FRT) as the elapsed time before an agent first responds. Compare peak performance with your own baseline. A shift in these measures can prompt a closer look at queue coverage, routing, or unclear customer information; the cited guidance does not establish universal target thresholds.
Choose channels you can cover reliably
Use customer preferences and past contact patterns to decide which channels to support during the peak. Being present on more channels is not an advantage if the team cannot monitor them consistently. Consider each channel’s historical volume, the skills it requires, and the hours when customers use it. Make the contact options visible on the website, order emails, and social profiles.
| Approach | Useful when | What to plan |
|---|---|---|
| Website self-service | Customers repeatedly ask questions with stable, written answers, such as policy or product-use questions. | Keep articles accurate and easy to find; assign an owner to update them when dates, stock, or policies change. |
| Website live chat | Your customers use the site to ask questions before or after purchase and staff can cover the published hours. | Set monitored hours, escalation rules, and a realistic response expectation. Shopify’s 2025 checklist names Shopify Inbox as an example of a live-chat option. |
| Email or ticket queue | Customers need to explain an issue, provide details, or receive a response that can be handled asynchronously. | Publish the expected reply window, prioritize urgent cases, and route work to staff with the right product or language knowledge. |
| Phone or voicemail | Your customers value direct conversation, or a specific category of case is easier to resolve verbally. | Schedule coverage and a backup for calls and voicemails; say what happens outside staffed hours. |
| Social or messaging channels | Your audience already seeks help on those channels and the team can monitor them alongside other queues. | Make ownership and escalation clear, and avoid inviting contacts on channels that will go unattended. |
The table describes operating choices, not a controlled comparison or a claim that one channel performs better. Choose a combination that fits your audience and available coverage. State holiday hours and a response window customers can reasonably expect. One brand example in Shopify’s 2025 article said it aimed to respond within 24 to 48 hours on weekdays and was not staffed around the clock; that is an example of transparent expectations, not a universal service-level target.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsPrepare policies, product answers, and a usable playbook
Before promotion volume rises, refresh agents on shipping windows, return eligibility and process, product information, and after-sales support. Make sure the information customers see agrees across the policy page, FAQs, product pages, and order messages. A mismatch between an advertised delivery window and an agent’s answer creates extra contacts and erodes trust.

- Rotating Noise Canceling Mic: Minimizes unwanted background noise for clear conversations; the rotating boom arm can be tucked out of the way when you’re not using it

Document the cases agents will need to resolve
- Write a playbook for frustrated customers, including how to acknowledge the problem, what facts to confirm, and when to escalate.
- Keep product documentation easy to reach. Where useful, link it from post-purchase messages so customers can solve straightforward usage questions without waiting for an agent.
- Explain return eligibility, deadlines, item condition, return costs, and the steps for starting a return in plain language.
- Give staff current answers about promotion rules and where a discount code can be entered. Update these answers when the offer changes.
- Assign an owner to review knowledge-base content when inventory, delivery estimates, holiday hours, promotions, or policies change.
Shopify’s 2021 back-office guidance recommends making return details easy to locate in places such as policy pages, FAQs, order emails, and product pages. The practical point is to put accurate information where shoppers make decisions and where they look for order help, rather than relying on an agent to repeat it case by case.
Automate repeat questions and communicate before customers ask
Use self-service or automation for frequent questions with answers that are clear and dependable; keep trained agents available for exceptions, disputes, and cases that require judgment. Common candidates include delivery timing, return steps, promotion rules, address changes, and shipping destinations. Shopify’s 2025 holiday checklist names Shopify Inbox for live chat and Shopify Magic for AI-generated answers to repetitive questions. These are vendor examples, not guarantees of accuracy or suitability in a particular store. Review answers in your own setup before relying on them with customers.
Prepare proactive updates for known risks, including out-of-stock items, delayed deliveries, lost packages, and third-party service outages. Shopify’s 2020 process guide recommends identifying likely failure scenarios from past experience, drafting replies in advance, and updating affected customers proactively. Write those messages while there is time to make them accurate and empathetic, then tailor them to the confirmed situation rather than sending a generic warning to everyone.

Use advance communications to prevent avoidable uncertainty, not to substitute for resolving an individual customer’s problem.

Plan returns as part of peak support
Returns create both customer contacts and operational work. Decide before the rush how the store will handle eligibility, timing, item condition, return costs, intake, inspection, restocking, refunds, exchanges, and store credit. Make the customer-facing policy consistent with what the team and fulfillment operation can actually do.
Map the return from request to resolution
- Explain who can return an item, by what deadline, in what condition, and how the customer starts the process.
- Assign staff and space for receiving and processing returns, and define how returned items are inspected and routed.
- Set clear internal rules for refunds, exchanges, and store credit so agents can explain available outcomes without making conflicting promises.
- Train staff on exceptions and any fraud controls, while keeping the customer’s next step clear.
Shopify’s 2025 holiday strategy article says the National Retail Federation estimated that 17% of merchandise purchased during the holiday season would ultimately be returned. This is a seasonal estimate attributed to NRF by Shopify, not a prediction for every retailer or product category. Use your own order and return history to plan the workload.

High volume can strain judgment as well as response capacity. Build backup coverage so breaks and time off are possible, and use short manager check-ins or daily touchpoints to surface queue problems, unclear policies, and difficult cases. Shopify’s examples include breaks, manager check-ins, one-on-ones, backup coverage, and brief daily meetings; adapt these practices to your operation and local employment rules.

How to choose the right peak-season approach
- Start with audience preference: prioritize channels customers already use to ask for help, rather than adding channels for appearance.
- Check historical demand: compare ticket volume by channel and time so schedules reflect when work actually arrives.
- Match cases to skills: account for product knowledge, language needs, and the difficulty of the question when assigning queues.
- Separate repeatable answers from judgment: put stable information in self-service; route exceptions and nuanced cases to trained staff.
- Account for operational burden: include the staffing and physical work required to receive, inspect, and resolve returns.
- Make promises the team can meet: publish staffed hours and a response window that reflect actual coverage, including holidays.
These are decision factors, not a universal ranking of channels or tools. Shopify’s 2025 guidance references Gorgias as ecommerce customer-service software and Shopify Inbox and Shopify Magic as vendor examples. The cited material does not establish a comparative winner or provide enough current pricing and plan detail to make a price comparison.
Frequently Asked Questions
Which support questions should an ecommerce team prepare answers for first?
Prioritize questions that recur in your own tickets and that can be answered consistently. Shopify lists common holiday requests including “How long until my order is here?”, “How can I return my order?”, “Where should I enter the promo code?”, “Can I change the delivery address for my order?”, and “Do you ship to [country]?” These make a useful starting checklist, but your store’s ticket history should determine what comes first.
Should a store promise 24/7 customer support during peak season?
Only if it can staff and monitor support around the clock. Otherwise, publish the hours the team will cover and a realistic reply window, including what customers should expect outside those hours.
Is an industry ticket-spike figure enough to decide how many agents to schedule?
No. The 79% average first-week-of-December increase reported by Shopify and attributed to Influx is a broad benchmark. Build the schedule from your own channel-level and time-based demand, then adjust it as actual volume and service measures change.
