NASA’s Swift rescue: a Treasury scramble, ‘vibe coding’ and a failed spacecraft

NASA and Katalyst built and launched Link on a compressed schedule to boost the aging Swift observatory. Link failed to complete the rescue, but the effort tested commercial servicing and revealed the separate roles of urgent procurement and AI-assisted Swift operations.

NASA and Katalyst Space Technologies tried to save the aging Neil Gehrels Swift Observatory with a spacecraft designed and launched on an unusually short schedule. Katalyst’s Link reached the vicinity of Swift but suffered attitude-control problems and never reboosted it. The effort also exposed two separate stopgaps: NASA staff hurried payments to keep the project moving, while Swift’s operations team used a new orientation and software work—including agentic AI and what one team lead called “vibe coding”—to buy the observatory time in orbit.

Why NASA tried to save Swift

Swift is a space observatory built to spot and rapidly follow up on gamma-ray bursts, some of the universe’s most energetic explosions. Launched in 2004, it combines gamma-ray, X-ray and visible-light instruments with the ability to turn quickly toward a target. That speed matters: Swift can detect a burst and alert other observatories while follow-up observations are still useful. NASA Goddard describes gamma-ray bursts as being associated with the deaths of massive stars and with mergers involving compact objects such as neutron stars and black holes.

Swift had outlived its original design life, but it had no propulsion system to raise its orbit. The thin upper atmosphere creates drag, gradually lowering the spacecraft; increased solar activity can make that drag stronger. That meant the time remaining before reentry was uncertain and could shrink, leaving NASA with a narrow window to attempt a rescue.

How NASA and Katalyst tried to rescue it

A fast procurement and a narrow mission

In August 2025, NASA asked three teams already under contract for technology-development work to prepare rescue studies in 30 days: Katalyst Space Technologies, Starfish Space, and a joint Cambrian Works–Astroscale team. According to reporting by Ars Technica, NASA limited the competition to existing contractors because starting a new federal procurement could take months or longer.

NASA selected Katalyst in September 2025, awarding it a $30 million contract and about nine months to build and launch a vehicle capable of reaching Swift and raising its orbit. The assignment was deliberately outcome-focused. Katalyst principal investigator Kieran Wilson summarized it this way: “On paper, it was five requirements. In practice, it boiled down to do no harm and boost Swift.”

Link’s design and launch

Katalyst built Link as a bespoke servicing spacecraft weighing nearly half a ton at launch. It carried electric propulsion, robotic arms and deployable solar arrays. The plan was to rendezvous with Swift, capture it and move it into a higher orbit. Link launched on July 3, 2026, and completed initial checkouts, but problems later prevented the capture and boost.

What went wrong with Link

In an October 2026 post-mortem reported by Ars Technica, Wilson described a fault in Link’s reaction-wheel control electronics. In particular, a transistor in a regenerative-braking circuit shorted and overheated. Reaction wheels help control a spacecraft’s orientation; Link also had cold-gas reaction-control-system (RCS) thrusters for pointing.

After software and operations changes, Wilson said, a later sequence began with an unresponsive RCS valve and caused Link to spin up again. These are Katalyst’s account of the failure sequence, not findings from a separately published independent investigation. The problems meant Link could not complete its rendezvous and reboost. NASA and Katalyst called off the rescue in August.

The attempt did not achieve its primary goal, but it was not a complete loss of spacecraft capability. Ars Technica reported that Link came within about 10 kilometers of Swift, testing navigation and orbital maneuvering. Katalyst said Link’s robotic arms and plasma thrusters worked as expected. Link reentered Earth’s atmosphere on September 25, 2026.

Why the schedule was so aggressive

The orbital deadline shaped how the mission was procured and built. NASA specified the needed result while giving Katalyst room to choose how to achieve it. The company completed the design by the end of 2025 and was ready for final prelaunch testing in April 2026. NASA Goddard made environmental test facilities available on short notice.

That speed came with reported trade-offs. Ars Technica reported that suppliers could not deliver some electrical-system components in time, so Katalyst developed some parts itself. Wilson acknowledged that the power-systems team was understaffed and stretched across work. NASA astrophysics division director Shawn Domagal-Goldman said the schedule forced difficult choices about which tests could be completed before launch.

The reported schedule and staffing pressures help explain the environment in which Link was built; they do not establish that insufficient testing alone caused its failure. The account of the hardware faults comes from Wilson’s post-mission explanation, and no separate formal investigation was included in the reporting.

What “squeezed Treasury” means

The phrase points to an urgent payment-logistics episode, not to Treasury separately funding the spacecraft. Ars Technica reported that a government shutdown began five days after NASA awarded the contract, just as the agency began making payments. Swift mission director John Van Eepoel said Katalyst needed substantial early cash to place supplier orders: “They needed a huge influx of cash in order to go buy stuff.”

Van Eepoel described NASA procurement staff working quickly to arrange payment before offices closed. Recalling the pressure, he said: “I think somebody was on the phone to Treasury because I was sweating that we weren’t going to make it, and I’d done everything that I could.” The line captures the urgency of getting government payments moving on a compressed timeline; it is not evidence that Treasury provided a separate grant or paid for Link directly.

What “vibe coding” had to do with Swift

The software work described as “vibe coding” was for Swift’s operations, not Link’s spacecraft design or its failure. To reduce atmospheric drag, Swift’s operations team changed the observatory’s orientation so it presented a more streamlined profile. That choice meant suspending science observations, but was intended to extend the time Swift could remain in orbit by several months.

Jamie Kennea, who led Swift operations until earlier in 2026, said the team repeatedly rewrote software to solve operational problems. “The use of agentic AI, even vibe coding, helped us out in a lot of cases where we couldn’t figure out how to do things,” he said. In this context, the phrase refers to AI-assisted software work by the operations team; it does not describe how Katalyst designed Link’s hardware.

What the attempt cost—and what the figures do and don’t compare

Ars Technica reported that NASA’s contract to Katalyst was $30 million. Wilson separately estimated that Katalyst’s mission cost was about $1.5 million within that $30 million target. That is the company’s estimate, not an independently audited final-cost figure. Ars also reported Swift’s value as $500 million.

For context, Ars Technica reported that NASA had spent $1.5 billion on the broader OSAM-1 program before it was canceled in 2024. That figure is not a like-for-like price comparison: OSAM-1 had a broader servicing and refueling demonstration scope, while Link was a narrowly defined, deadline-driven rescue attempt. The numbers describe different programs, not competing bids for the same job.

What Swift’s rescue attempt means for future servicing

Link did not save Swift, but the mission attempted a difficult kind of commercial satellite servicing on a schedule measured in months rather than the much longer timelines typical of bespoke spacecraft programs. Its useful lessons are practical: a target’s orbit and accessibility matter; a satellite not designed for servicing can make capture harder; rendezvous, propulsion and attitude control must work together; procurement speed does not remove supply-chain constraints; and a tight launch date limits how much testing can be done.

NASA astrophysics division director Shawn Domagal-Goldman framed one lesson around timing: “I think next time we’d like to get ahead of it in advance of an unexpected change in the de-orbit date.” The attempt also sits alongside other industry work, including efforts by Starfish Space and Northrop Grumman, as NASA considers future servicing of astrophysics platforms.

As of the October 1, 2026 Ars Technica report, Swift was still described as temporarily observing, with reentry expected later in 2026. That status and forecast are time-sensitive. Wilson captured the mixed outcome of the rescue attempt: “We did some really, really cool stuff. I’m absolutely gutted we weren’t able to get further.”
