Make a Hand-Cut Grogu Paint Mask: A Layer-by-Layer Guide Without a Vinyl Cutter

A paper template, sharp hobby knife, and adhesive stencil film are enough to make layered paint masks by hand. Learn the sequence, transfer, alignment, and paint-setting tips for a Grogu portrait.

You can paint a multicolor image with layered adhesive-vinyl masks without owning a vinyl-cutting machine. Wesley Treat’s Make: project shows how to turn a paper template into hand-cut masks for a portrait of the Child—popularly called Baby Yoda and later named Grogu—from The Mandalorian. The key is planning the colors as separate shapes, letting each coat set before masking, and aligning the layers carefully.

What the project involves

Make: lists Treat’s 2020 project as moderate difficulty, taking 8–16 hours, or a weekend, with an estimated project price of $40–$60. That is the article’s estimate from 2020, not a current supply-price check. The method suits artwork that can be reduced to a handful of distinct colors and shapes.

The example uses birch plywood cut to the character’s head outline and rattle-can paint, but the tutorial describes other flat surfaces and paint application methods. Treat’s instructions allow for oil-based or latex paint applied by spray gun, brush, or roller; the chosen paint and substrate must be compatible, and the paint maker’s directions take precedence.

Choose the masking approach

A positive mask is placed over a painted area you want to preserve while applying another color. A negative mask protects the surrounding surface and leaves the shape being painted exposed. Treat uses positive masking for this project: paint one color, mask the shapes to keep, then apply the next color. For spray-painted layers, that can avoid covering the whole canvas repeatedly. With a brush, smaller negative masks may be practical because overspray is not a concern.

Hand cutting is the project’s defining choice, not a measured substitute comparison: the tutorial demonstrates that a cutter is not required, but it does not establish relative speed, cost, or finish quality. Likewise, direct placement and transfer tape are tools for different mask sizes, not competing methods for every shape.

Gather the materials

  • Artwork and a paper template printed at the finished size.
  • Adhesive stencil film; Treat recommends Oramask 813 for most paint masking.
  • A cutting mat and a hobby knife such as an X-Acto or similar, fitted with a sharp, new blade.
  • Clear, high-tack transfer tape for larger or multi-part masks; Treat names RTape Clear Choice AT65 as an example.
  • A plastic application squeegee, credit card, or plastic scraper.
  • Tweezers or a dental pick for optional help removing small scraps of vinyl.
  • Primer, paint, and a flat substrate suited to the project. Treat gives Bulls Eye 1-2-3 as an example primer for porous surfaces.
  • Fine-grit sandpaper if you need to smooth a primed porous surface.

Plan the image and color sequence

Reduce the artwork to cuttable shapes

Start with a design that separates into a manageable number of solid color areas. Clip art, a hand-drawn image, or artwork traced in image-editing or vector software can work. Treat used Photoshop and Illustrator for the example and notes GIMP and Inkscape as free alternatives. Think of the result as a paint-by-numbers plan: every color needs a shape and a decision about which areas the mask will protect.

Make a full-size paper template

Draw or print the design on ordinary printer paper at the final size. Treat converted the example’s colored areas to black outlines and printed the template. Keep the template because it is useful not only for cutting, but also for aligning isolated shapes later. The Make: project page provides a downloadable Baby Yoda template ZIP: Wesley Treat’s hand-cut paint-masking project.

Decide which color goes down first

Map the design so each pass has a clear purpose. Treat’s example begins with small, isolated dark details and moves toward broader areas, leaving the large light-green area until last. There is no single required layout: choose an order that lets each newly painted color be protected without making the next mask difficult to place.

Prepare the surface and paint

A flat canvas can be made from different materials. For porous surfaces, Treat recommends priming; his example is Bulls Eye 1-2-3. After priming, lightly sand with fine-grit sandpaper. The project’s example uses birch plywood, but it does not establish one universally suitable substrate or paint combination.

Apply the first color to the areas in the plan that need it. In the example, the board is sprayed black to cover all the small black details. Follow the paint manufacturer’s application and recoat instructions for your specific product and method.

Cut and weed the first mask

  1. Once the first coat has set, place the full-size paper template over stencil film on a cutting mat. Use small weights to keep the paper from shifting.
  2. With a fresh hobby-knife blade, cut through the paper and score the vinyl beneath it. Use moderate pressure: the goal is to cut the film without cutting through its backing. Practice helps you find the right pressure for your materials.
  3. Weed the mask by lifting unwanted vinyl with the knife point and peeling it away. Tweezers or a dental pick can help with small pieces. For large waste areas, score smaller sections so they are easier to remove.
  4. Keep track of the vinyl pieces that must remain in place to protect the previously painted color. Labeling pieces and keeping a copy of the finished color image nearby can prevent mix-ups.

Transfer and position each mask

Small, simple masks can be peeled from their backing and applied directly. For a large mask or several shapes that need to stay aligned, use transfer tape. Lay the weeded mask onto clear, high-tack tape, press it with a squeegee or plastic card, then peel the tape away from the paper backing with the vinyl attached.

Let the underlying paint set completely before applying the mask. Treat typically waits at least 24 hours, explaining that paint that feels dry to the touch may still lift when the mask is removed. This is his practical recommendation, not a universal drying standard; use the paint maker’s guidance and account for the actual conditions and product.

Position the mask from one edge, press it down with a squeegee, and peel the transfer tape slowly, nearly parallel to the surface. If the vinyl lifts with the tape, rub the area again and retry. For isolated shapes without an obvious edge to align, use the paper template to mark reference ticks on the surface. Large masks can also be split into smaller pieces to make them easier to handle and use less film.

Apply successive colors and reduce edge bleed

After placing a mask, apply the next color according to the paint’s recoat directions. On a less-smooth surface, Treat suggests spraying a light coat of the color already underneath the mask before the new color. If paint seeps under an edge during that sealing pass, it matches the underlying layer. This is a helpful technique, not a guarantee against bleed.

Continue from isolated details to larger shapes. In Treat’s example, the ears and highlights are masked before the dark-green areas, and light green is the final broad area. Depending on the shape, you may place a new mask over existing masks or remove an earlier one to make alignment easier. Refer to the color plan as you work so each mask protects the intended painted shapes.

Remove the masks

When the final coat has dried, lift an edge of the vinyl with the knife point and peel the mask away. Removing the masks reveals the image layer by layer. Work carefully around small shapes and follow the paint maker’s directions for drying and handling.
