Is your LLM quietly getting worse? A small, repeatable evaluation loop can show whether your AI feature’s measured task quality has changed—and surface the examples your team should inspect. It cannot prove from one score that the model degraded, and a tiny sample cannot establish statistical certainty. To monitor LLM quality in production, compare the same representative tasks against a saved baseline, keep enough context to explain each result, and treat alerts as investigation prompts rather than diagnoses.
What an LLM drift detector can—and cannot—tell you
An evaluation is a repeatable task definition: a set of examples paired with criteria or graders. OpenAI describes evaluations in terms of a data-source configuration and testing criteria, with runs that can compare models and parameters (OpenAI Evals API Reference). The useful output is not just a score; it is also a record of which cases passed or failed and under what configuration.

A score shift is evidence that your measured results changed on your chosen cases. It does not, by itself, establish why. Model behavior can differ between snapshots, and production inputs or surrounding systems can change too. A detector is therefore a way to notice and investigate changes—not an automatic verdict about a model or a complete causal analysis.
Choose a check that matches the user-visible failure
Start from the problem a user would notice, then define one or two observable criteria. For a support assistant, that might be whether an answer is grounded in supplied material or whether it follows a required response format. Prefer checks that make the result interpretable.

| Evaluation approach | Good fit | Trade-off |
|---|---|---|
| Deterministic code check | Exact constraints such as required fields, valid JSON, or presence of a specified citation | Clear and repeatable, but it cannot judge nuanced quality beyond the rules you encode |
| Rubric-based model grader | Qualities that need interpretation, such as whether a response addresses the question | Scales review, but grader judgments need validation and may not match human expectations |
| Human review | High-impact, ambiguous, or subjective judgments | Offers direct contextual judgment but takes reviewer time |
OpenAI documents multiple grader types, while Arize Phoenix documents code-based and LLM-as-judge evaluators (OpenAI Evals API Reference; Phoenix evaluator documentation). A practical loop can combine them: automate exact checks, use a rubric where interpretation is necessary, and route consequential or uncertain cases to people. Periodically compare an LLM judge’s labels with human judgments rather than assuming the judge is reliable.
Build the smallest useful evaluation loop
- Define the failure. Write down the user-visible behavior you want to catch and the criterion that would reveal it. Keep the initial scope narrow enough that a failed case is understandable.
- Save representative cases. Use a compact set of real or carefully constructed inputs, expected outcomes, or grading rubrics. Include cases that reflect the feature’s actual task, not merely easy examples. Version the cases alongside the prompt and model configuration.
- Run and record a baseline. Evaluate the feature on those cases before a change, after prompt, model, or retrieval changes, and periodically if that helps your team. Record the score and per-case result with the case identifier, time, model or snapshot, prompt version, and relevant configuration. OpenAI recommends pinned model versions where available and evaluations because behavior can change between snapshots (OpenAI API backward-compatibility reference).
- Compare and inspect. Compare aggregate results with the saved baseline, then look at the individual failures. If something shifted, check whether inputs, retrieval data, prompt settings, or application behavior also changed before attributing it to the model.
- Improve the set. When review confirms a representative failure, add it to the evaluation cases so future runs can detect a recurrence. Keep a human review route for subjective or important decisions.
Capture only the context needed to interpret a result. A compact record might contain the case ID, timestamp, model snapshot, prompt version, configuration, grader result, and a protected reference to the trace or output. The format matters less than being able to reproduce a comparison and find the examples behind a change.

Set a local review trigger, not a universal threshold
There is no source-supported percentage or sample size that works as an alert threshold for every LLM feature. A team should choose its own review trigger in light of the task’s risk, the variation it sees when the baseline is rerun, and the number of cases people can realistically inspect. A small evaluation set is useful for surfacing examples, but it does not make the measured shift statistically certain.

A surprising result may reflect ordinary output variability, a changed model snapshot, different input conditions, or another configuration change. NIST’s March 6, 2026 overview says validated methods for post-deployment AI monitoring remain nascent and scattered, reinforcing why a locally explained process is more defensible than presenting one threshold as an industry rule (NIST CAISI, Challenges to the monitoring of deployed AI systems).

Choose where the loop runs
You do not need a paid observability product to begin. A local script or provider evaluation workflow can run a saved set and preserve results. OpenAI’s Evals documentation describes configured data sources, criteria, and evaluation runs (OpenAI Evals API Reference).
For a broader workflow, Phoenix documents traces, datasets, experiments, and code-based or LLM-judge evaluation. Its documentation points to Arize AX Online Evals for production monitoring with alerting and threshold triggers; those are optional product capabilities, not prerequisites for a small detector (Phoenix evaluator documentation). Choose an approach based on whether you need only repeatable regression runs or also production trace evaluation, and on how much maintenance, data handling, and reviewer workload your team can support.

OpenAI’s data-controls documentation says API data is not used to train or improve its models unless a customer opts in; it also describes default abuse-monitoring retention of up to 30 days and endpoint-specific application-state rules and control eligibility (OpenAI data controls). Those statements apply to OpenAI’s platform, not other providers, and endpoint and account settings matter. Do not assume another provider follows the same policy.
