Level the core roster together, reach important skill milestones, and coordinate buildings, research, faction bonuses and gear with that same team. Do not distribute every experience item across the collection or wait indefinitely for a supposedly perfect legendary pull.
Hero balance, gear effects, event rules and resource costs can change between updates. Use the current client and event calendar for final decisions, especially when a guide gives a tier ranking or a precise breakpoint.

Why Castle progression comes before stockpiling hero XP
The official Google Play listing for Top Heroes: Kingdom Saga states that Castle level limits how far hero levels can advance: “The hero level can be limited by the castle if it’s not high level enough.” In practical terms, experience items cannot create progress beyond the current Castle gate.

A simple cap-check routine
- Open the Castle and note the next upgrade requirement and construction time.
- Compare the maximum hero level shown in the current client with the levels of your main lineup.
- If the lineup is close to the cap, prioritize the Castle and any required buildings or research.
- Spend surplus XP on the committed lineup only after confirming that the next Castle level will unlock additional hero levels.
This order prevents a common waste pattern: using consumables on replacement heroes while the heroes that actually fight are blocked by the Castle.
Choose a core team before spending scarce materials
Start by selecting the heroes you expect to use for most combat, then make upgrades follow that decision. Your core should cover the roles your activities require and should benefit from a coherent faction or team bonus when possible. Keep the heroes that fight together reasonably close in level so that one weak link does not collapse a stage. Do not attempt to level every new pull equally. A practical sequence is to fund the main lineup first, then add a reserve hero only when a mode requires a different role or your core has reached a current cap.
Use milestones instead of arbitrary equal spending
Pocket Gamer’s guide reports that level 50 unlocks hero skills. Treat that as a checkpoint to verify in your current client, because progression systems can change. If a core hero is close to the verified skill-unlock level, concentrating XP to reach it can be more valuable than giving small amounts to many low-level heroes. Once the milestone is reached, return to balanced team leveling so your other required roles do not fall behind.
No authoritative current table establishes universal hero XP costs in the available material. Do not rely on an unverified spreadsheet or present community estimates as official. Read the cost shown in your own version and record which level or star upgrade it applies to before committing a scarce item.

Use duplicate cards and shards deliberately
The beginner guide says that starring a hero with duplicate cards increases skills and stats. Duplicate cards therefore belong first to heroes in your committed lineup, not to every hero who happens to appear in your roster.
When a duplicate arrives
- Confirm that the hero is still part of your planned combat team.
- Check the star upgrade’s skill and stat effects in the current hero screen.
- Compare that immediate improvement with the value of saving the card for a later star threshold.
- Apply the duplicate when it advances a role your team currently needs, rather than chasing stars for collection completion.
Universal or highly scarce shards deserve extra caution. A usable button does not mean the conversion is efficient. Save them until you have compared the hero’s long-term role, faction synergy, expected duplicate supply and the next meaningful star or skill breakpoint. Spending a universal shard on a temporary placeholder can delay a core hero’s stronger upgrade.
Build buildings and research around the same team
Hero investment works best when the account economy supports it. A current progression guide gives this practical building priority: Castle, Research Cottage, Barracks, then Resource Mines. The Castle raises the hero-level ceiling; the Research Cottage accelerates the improvements that make later investments pay off; Barracks support troop capacity or related military progression; and mines provide the resource base for continued upgrades.
Recommended order and decision checks
- Castle: advance it when it is the limiting factor for hero levels or required progression.
- Research Cottage: unlock or improve research capacity so long-term upgrades do not sit idle.
- Barracks: develop the military infrastructure that supports your active faction and combat plan.
- Resource Mines: expand income after the progression gates and research capacity are covered.
Keep research pointed toward the faction or team receiving your hero materials. Faction research that benefits a lineup you do not use creates an account-wide opportunity cost, even if the individual research node looks attractive. Reassess only when you deliberately change your core team.
Gear: upgrade for the role, not for rarity alone
Early gear spending should solve a current combat problem. Equip the heroes you actually field, and match the effect to their role. A hero whose damage or utility comes from active skills and ultimates can benefit substantially from skill-amplification effects, while a front-line hero may need survivability before additional damage.
Gear decision checklist
- Is the hero in your regular lineup?
- Does the item improve the ability that currently determines the hero’s value?
- Will replacing the hero soon strand the materials invested in this item?
- Is the effect confirmed in the current client rather than an old guide?
- Does the upgrade help you clear a specific stage, activity or event objective?
Gear mechanics, balance and event structures are patch-sensitive. An older gear ranking is a starting hypothesis, not a permanent rule. If the game shows a preview or comparison, use the displayed effect and cost for your edition and date. The available evidence does not establish an authoritative universal table of current gear costs, so avoid treating community numbers as guaranteed.
Save speed-ups for windows that return value
A recent community discussion recommends saving construction, research and training speed-ups for competitive guild or kingdom events. This is player advice, not an official rule. Use it as a timing heuristic: check the current event calendar, confirm which actions score points, and spend speed-ups when the reward for completing the action outweighs the benefit of finishing immediately.

Do not delay a Castle upgrade that is blocking your hero cap merely to chase a future event. The correct choice depends on whether the delay costs more progression than the event rewards. If no relevant event is active or announced in your client, preserve speed-ups for the next confirmed value window rather than following an old schedule.

A resource-efficient upgrade workflow
Step 1: Define the active lineup
Write down the heroes that handle your normal stages and the main activities you care about. Mark each hero’s role, faction and current level, star count and skill status. This prevents emotional spending on a new pull that does not fit the lineup.
Step 2: Identify the next gate
Check whether Castle level, a building prerequisite, research, a missing role or a skill milestone is preventing progress. Upgrade the gate that unlocks the largest immediate improvement for the active team.
Step 3: Concentrate XP
Fund the core lineup, keeping levels close enough that your required damage, durability and support remain available. Do not empty your inventory on reserves before the active team reaches its next verified breakpoint.
Step 4: Apply duplicates selectively
Use duplicate cards on committed heroes when the star upgrade improves a needed skill or stat. Hold universal shards when the hero’s long-term place is uncertain.
Step 5: Align research and buildings
Follow the Castle, Research Cottage, Barracks and Resource Mines priority while directing faction research toward the same team. This compounds combat and economy progress instead of splitting it.
Step 6: Add role-appropriate gear
Upgrade equipment only when the hero is active and the effect addresses a real bottleneck. Prefer a confirmed current effect over a stale ranking.

Step 7: Time speed-ups
Compare immediate progression with the next confirmed guild or kingdom competition. Save speed-ups when waiting is inexpensive and the event reward is material; spend them immediately when a Castle gate or progression stall is costing more.

Spending universal shards on a temporary hero
Problem: a flexible resource is locked into a lineup you later abandon.
Fix: wait for evidence that the hero fits your faction plan and will remain in regular use.
Following an old tier list as a rule
Problem: balance changes or a different account economy make the ranking misleading.

Upgrading gear without a combat objective
Problem: materials disappear into items that do not solve a stage or activity bottleneck.
Fix: tie each gear purchase to a role and a specific improvement visible in the current client.
What is and is not established about costs
There is no authoritative published numeric table here for current hero XP, star, skill or gear costs. Costs can also vary by item, level, star tier, event and game version. Use the values displayed in your account, note whether an item is a one-time allowance or a recurring requirement, and avoid presenting community estimates as official figures.
The same caution applies to exact hero rankings and breakpoints. Attach a date or patch number whenever you record a ranking for your own planning, and recheck it after a balance update.
Practical decision rule
Before spending, ask: Will this upgrade improve the lineup I use, unlock a verified milestone, remove the current Castle or progression gate, or earn more value during a confirmed event? If the answer is no, keep the resource. A focused core, a Castle that stays ahead of the cap, selective star upgrades and coordinated research will normally outperform a broad roster filled with partially upgraded heroes.
