The practical formula is disciplined governance, deliberate spacing, additive expansion, transparent quality gates and measurement that informs decisions rather than dictating them. No universal number of sequels per year defines oversaturation; the warning signs are declining quality, audience fatigue, weaker engagement and a production system that cannot keep up.
Start with a franchise promise, not a release schedule
Write one sentence that captures the emotional fantasy, signature interaction and tone players associate with the original. For example, a promise might combine “feel like a resourceful explorer,” “solve environmental problems with systemic tools” and “a hopeful but dangerous frontier.” The exact wording is less important than its usefulness: a new project should be able to test itself against the sentence.

Divide the promise into elements that cannot change and elements that can. Immutable pillars may include the player fantasy, world rules, core interaction and minimum quality bar. Flexible variables can include the setting, cast, camera, subgenre, time period, business model or platform. This separation lets a spin-off experiment without making the mainline game unrecognizable.

Give someone authority over the whole brand
Franchises often become inconsistent because each project optimizes for its own launch. Create a franchise owner, brand council or portfolio team with authority over canon, tone, naming, major characters, audience positioning and release sequencing. The group should not dictate every creative choice; it should resolve conflicts between projects and protect the promise.

Ubisoft described creating a Brand Portfolio Management organization to give major brands a clear vision for the whole franchise while keeping decisions player-focused. That model matters because responsibility is explicit: a team can escalate a canon conflict, a crowded calendar or a proposed feature that weakens the identity instead of discovering the problem after launch.
Write a one-page franchise charter
- Promise: the emotional fantasy and signature play pattern.
- Pillars: rules and qualities every product must preserve.
- Allowed variation: changes that refresh the world without breaking it.
- Audience: the core players, adjacent audiences and people the franchise should not chase.
- Canon policy: what is binding, optional, alternate or non-canon.
- Quality floor: performance, accessibility, onboarding, narrative and support requirements.
- Decision rights: who can approve, delay, reshape or cancel an extension.
Use the charter at concept approval, milestone reviews, partner negotiations and marketing sign-off. If the document cannot explain why a project belongs in the universe, the project is not ready.
Choose an expansion that adds a distinct player experience
A sequel is only one way to develop a successful game. Compare each proposal by what players gain, how much production risk it creates and how easily the company can reverse course. A side story may refresh the setting without making the mainline entry feel routine. A live-service layer can extend engagement, but only if the team can operate it continuously. A television adaptation can reach people who never play, yet it must preserve authenticity without turning the game into an accessory.
| Expansion type | Distinct value to players | Primary risk | Best use |
|---|---|---|---|
| Direct sequel | A deeper or broader version of the core fantasy with meaningful mechanical or narrative evolution | Players perceive a costly content pack if changes are too small | When the original has unresolved design potential and the team needs a full production cycle |
| Side story or spin-off | A new viewpoint, genre mode, scale or character within the same world | Audience confusion or weak connection to the central promise | When the world supports experimentation without delaying the mainline project |
| Remake or remaster | Modern access, usability and presentation for an older experience | Resources are diverted from new ideas; changes can alienate longtime players | When the original is difficult to access or its design benefits from a respectful update |
| Live-service layer | Regular social or competitive reasons to return over daily, weekly, monthly and yearly horizons | Content stalls, support load rises or monetization damages trust | When the team can fund operations, listen to the community and ship reliable updates |
| Mobile adaptation | Convenient access, shorter sessions or a control scheme designed for touch | The adaptation feels like a compromised port or fragments the audience | When the fantasy works in the target session length and control model |
| Film or television | Character, setting and story experiences that a different medium can deliver | Inauthentic tone, canon contradictions or a release that overwhelms the game | When the format has a specific narrative job and capable partners |
| Merchandise, books or events | Physical, collectible or social expressions of the world | Low-quality products make the brand feel transactional | When the item deepens attachment and can be produced without distracting the game teams |
Score every proposal on distinct player value, creative and canon fit, production-quality risk, release spacing, audience overlap, platform reach, community burden, reversibility and measurable lifetime value. Keep the scores visible. A high-revenue forecast should not silently outweigh a poor fit with the promise.
Build a calendar with breathing room
Put every major beat on one calendar: new games, expansions, seasons, major patches, novels, shows, merchandise drops, esports events and marketing campaigns. Then mark the work players need after a launch: onboarding fixes, performance patches, accessibility improvements, community discussion and time to finish the content. A calendar that contains only announcements is a sales plan, not a franchise plan.

Why annualization can backfire
Take-Two chief executive Strauss Zelnick has warned that annualizing non-sports releases can call quality into question and make consumers tire of a series. His point is not that an annual game is always wrong; it is that a fixed date can force a team to ship before its ambitions are realized. Ubisoft chief executive Yves Guillemot made a similar distinction after Assassin’s Creed Unity: the issue was trying to do too many things at once and launching without enough polish, not simply the existence of a yearly cadence.
There is no evidence for a universal “one release every two years” rule. The appropriate interval depends on scope, team capacity, platform complexity, support obligations and how much novelty the project contains. A smaller side story can fit between two large games; a live season may occupy attention that would otherwise belong to a new launch.
Use staggered beats instead of a constant flood
- Map production realities. Add development milestones, certification, localization, accessibility review, launch support and post-launch maintenance before choosing a date.
- Separate audience peaks. Avoid placing a major game, a season reset and a television premiere in the same short window unless the overlap is intentional and the teams can support it.
- Reserve quiet periods. Leave time for players to complete the release, discuss it, and return when they are ready rather than manufacturing urgency every week.
- Sequence formats. Use a show, book or event to reveal a different facet of the world, then allow the game to carry the next major beat.
- Review the calendar quarterly. Move or cancel a beat when quality work, community support or audience attention is not available.
McKinsey’s lifecycle guidance describes staged launches as a way to keep an intellectual property visible without overwhelming fans. Visibility is useful only when each appearance has a reason to exist.
Turn quality into a launch gate
“Quality” must be a list of pass-or-fail conditions, not a slogan used after a date is announced. Establish gates early, assign owners and record exceptions. A project that misses a gate should be delayed, reduced in scope or stopped; it should not receive an automatic waiver because another product needs a marketing beat.
Minimum gates to define
- Performance: stable frame pacing, acceptable load times, crash rates and network behavior on every supported hardware tier.
- Accessibility: readable text, remappable controls, subtitle and audio options, color and contrast support, difficulty assistance and testing with disabled players.
- Onboarding: new players understand the first-session goal, controls, progression and failure states without relying on external guides.
- Narrative coherence: the story stands on its own, respects established rules and clearly labels optional or alternate canon.
- Support readiness: moderation, customer service, telemetry, incident response, patch pipelines and a funded maintenance plan are operating before launch.
- Commercial trust: pricing, subscriptions, currencies and promotional communication are understandable and do not hide essential content behind confusing urgency.
Use independent peer reviews at major milestones. Reviewers who were not responsible for the feature are more likely to identify a confusing tutorial, a repetitive loop or a canon contradiction. After launch, run a written postmortem that separates preventable process failures from unavoidable surprises, then assign changes to a named owner.

Ubisoft has said its games should be debugged, polished at launch and maintained throughout their life cycle, with player feedback incorporated through development milestones. That standard is especially important for a franchise: a weak launch teaches players to wait, and repeated weak launches teach them to leave.

A live component is an operating commitment, not a content label. Before choosing it, identify why the game should be revisited and how the team will respond when the community finds a problem. McKinsey’s operating questions are useful: what brings players back daily, weekly, monthly and yearly; how quickly can the team improve the experience; and how does it listen to the community?
Build four return horizons
- Daily: a short activity, social interaction or meaningful choice that does not require a grind.
- Weekly: changing challenges, cooperative goals or competitive events with clear completion windows.
- Monthly: a substantial story, system update, map, character or progression milestone.
- Yearly: a major arc, expansion or celebration that gives lapsed players a credible reason to return.
Do not fill these horizons with interchangeable tasks. If every return reason is a checklist, players experience obligation rather than discovery. Make some activities permanent, explain what expires, and provide catch-up paths so a missed week does not become a permanent disadvantage.
Measure cohorts, not a single headline number
Track retention, conversion, content completion, session frequency, queue times, support contacts, sentiment and churn by cohort, platform, region and player type. A rise in average playtime may reflect frustration, not satisfaction; a fall in daily users may be healthy if players complete content and return for meaningful updates.
McKinsey gives 10–20% day-30 retention and three-times day-30 versus day-one average revenue per user as example outcomes to test, not universal targets. Treat them as hypotheses for a particular game and audience. Never turn those figures into a pass-or-fail rule for every genre.

Protect the community relationship
Publish a predictable update rhythm, explain delays honestly and distinguish a confirmed fix from an investigation. Give players a way to report abuse and technical problems, then show how reports influence priorities. A smaller team that responds consistently can build more trust than a larger team that promises an impossible volume of content.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Use transmedia as a flywheel, not a flood
Licensing, merchandise, film, television, books, events and games can reinforce one another when each touchpoint has a distinct job. The game might deliver agency and systemic play; a series might explore a character’s private life; a book might fill in history; a physical product might make the symbol part of everyday life. If every format repeats the same plot, audiences pay multiple times for one experience and the franchise feels exhausted.
Set canon and partner rules before signing
- Document what is fixed canon, what is optional and what is an alternate interpretation.
- Describe the new experience the proposed format enables that the game cannot.
- Require partners to demonstrate knowledge of tone, lore, accessibility and audience expectations.
- Give the franchise owner approval over names, symbols, character motivations and major continuity changes.
- Plan the release so the adaptation supports the game rather than competing with its launch and support window.
- Define what happens if the partner misses quality, schedule or authenticity requirements.
McKinsey describes lifecycle IP management as preserving narrative integrity, sequencing releases and ensuring each format contributes something players cannot experience elsewhere. It also emphasizes authenticity and fan trust when third parties adapt an established world. Nintendo’s handling of Mario across games, films and theme-park expansions is often cited as an example of balancing touchpoints for multigenerational relevance; the lesson is orchestration, not copying a particular number of releases.
Create a stop-or-pause rule before you need one
Teams find it difficult to pause when a project has already consumed money, contracts and marketing commitments. Define triggers at approval so a delay is treated as governance rather than failure.
Recommended Free Tools
Signals that justify a pause or reset
- Quality scores or user testing decline across milestones.
- Support contacts, moderation workload or technical incidents rise faster than staffing.
- Players do not complete the new content or report that it feels repetitive.
- Two products target the same audience at the same time and cannibalize a mainline launch.
- The team cannot meet accessibility, performance or narrative gates without removing the feature that makes the project worthwhile.
- A partner cannot demonstrate tone and lore competence.
- The concept no longer adds a distinct experience and has become a substitute content pack.
A pause can protect anticipation and give a team time to find a fresh angle. Guillemot’s account of Assassin’s Creed Unity illustrates the cost of attempting too many things simultaneously and the value of giving teams more time to polish. A pause is not automatically a cancellation: it can mean delaying, reducing scope, changing format, transferring leadership or returning to concept development.
Best Value
A practical approval workflow
Use this sequence for every sequel, spin-off, live-service layer or licensed adaptation.
- State the promise. Write the one-sentence fantasy and list the immutable pillars it must preserve.
- Name the player gain. Explain in concrete terms what players can do, feel or discover here that they cannot in the existing product.
- Choose the format. Compare sequel, spin-off, remake, live service, mobile, television, film and merchandise against value, fit, risk, spacing, reach, burden and reversibility.
- Model the calendar. Place development, launch, support and other franchise beats together, then add quiet periods.
- Assign ownership. Identify the franchise authority, project leader, quality owners, community lead and partner approvals.
- Set measurable gates. Define performance, accessibility, onboarding, narrative, support and commercial-trust requirements before production scales.
- Test with representative players. Include new, returning, lapsed and accessibility-focused players; compare feedback by cohort instead of averaging away important problems.
- Fund the full life cycle. Budget patches, moderation, customer support, server operations, localization and postmortem work, not just launch content.
- Publish only defensible promises. Announce dates and features when the team has evidence they can deliver them.
- Apply the pause rule. If a gate fails or the distinct value disappears, delay, reshape or stop the project.
What “lasting” should mean
Durability is not a permanent stream of releases. It is the ability to remain culturally and commercially relevant because players trust that the next appearance will respect their time and add something worthwhile. Take-Two’s Zelnick has argued that competitors can burn through franchises and then have to create new ones, which is difficult. Activision Blizzard chief executive Bobby Kotick has similarly said a franchise must be durable in perpetuity to qualify as one. Those statements point to stewardship: a short-term spike is not the same as a brand that can survive changes in platforms, audiences and creative leadership.
Judge the franchise over several cycles. Are new players entering without homework? Do longtime players recognize the promise while welcoming variation? Can teams ship polished work without extraordinary overtime? Do adaptations bring in interested audiences without confusing the canon? Are pauses accepted as signs of care rather than evidence of a failing brand? Positive answers indicate a healthy franchise more reliably than a crowded release calendar.
The core decision
Before approving the next project, ask three questions: Does it preserve the franchise promise? Does it give players an experience they cannot get elsewhere in the universe? Can the team deliver and support it without lowering the quality bar or crowding out the last release? If any answer is no, the responsible move is to change the project, move the date or leave the space empty. Breathing room is part of the product.
