While you assess whether to leave, run a small, time-limited experiment: identify the work demands draining you, identify resources that could offset them, try one feasible change, and watch what happens to your energy, workload and ability to do good work. Then decide whether the underlying conditions are changeable enough to justify staying.
This approach can preserve agency without turning “engagement” into a duty to tolerate harmful conditions. Research can organize the questions, but it cannot make the stay-or-leave decision for you. Health, safety, finances, care responsibilities and the employment market where you live may determine which options are realistic.

Start with two separate questions
People often treat low engagement as a personal motivation problem. A better starting point is to separate two questions:

- What is happening in the job? Which demands have risen, and which resources are missing?
- What can realistically change? Can you alter part of the role, obtain support or feedback, or move to better work without creating a new problem?
“Engagement” is not simply being cheerful. In job-design research it generally refers to an energetic, involved and absorbed way of working. Burnout risk is more likely when high demands are paired with too few resources. Challenging demands can be associated with engagement when people also have resources such as support, autonomy, useful feedback or opportunities to use their skills. That distinction comes from the job demands–resources (JD-R) framework reviewed in Job Demands–Resources Theory: Ten Years Later (Annual Reviews, 2023).

The framework is a lens, not a diagnostic test. A demanding project is not automatically damaging, and adding a resource will not repair every poor fit, unfair practice or unsafe environment.
Map the demands and resources in your current role
Spend a few days recording concrete situations rather than judging yourself globally. Note when your attention, energy or sense of usefulness changes. Use the following map to turn “I am disengaged” into questions you can act on.
| Area | Examples to examine | Questions to ask |
|---|---|---|
| Demands | Urgent interruptions, conflicting priorities, emotional labour, long hours, complexity, unclear work or constant context switching | Which demand increased? Is it temporary, seasonal or built into the role? What happens when it appears? |
| Resources | Manager or colleague support, useful feedback, autonomy over methods, staffing, time, information, training and chances to use skills | Which resource would make the largest difference? Who controls it? Is it available but hard to access, or genuinely absent? |
| Fit and meaning | Whether tasks use your abilities, match your values and produce an outcome you can stand behind | Is the problem the amount of work, the type of work, the way it is managed, or the organization’s purpose? |
| Recovery cost | Sleep disruption, rumination after hours, inability to detach, or needing every evening to recover | Can you recover between shifts and across days off, or does the job keep intruding? |
Look for a pattern across at least several workdays. One difficult meeting can be an incident; the same demand every day is a design problem worth addressing. Write down what you can influence directly, what requires a conversation, and what is outside your control.

Choose one bounded job-crafting experiment
Job crafting means making self-initiated adjustments to aspects of your work. Examples include changing how tasks are arranged, seeking a particular kind of feedback, building a useful working relationship, or asking for a suitably challenging assignment. These are options to test, not a package that has been proven for every worker.
A longitudinal meta-analysis published in Cogent Psychology (2020) found a positive association between job crafting and later work engagement: d = 0.37, 95% CI [0.16, 0.58]. Because this is a research synthesis of associations, it does not promise that a single change will produce the same result for you, and the authors called for randomized intervention research.

Pick a lever that matches the problem
- Need for feedback: Ask your manager or a trusted colleague to review one type of work at a defined point, with a specific question such as “Which part should I simplify?”
- Low support: Request a short recurring check-in, clarify who can make decisions, or identify a colleague who can answer a recurring technical question.
- Chaotic workflow: Reorder tasks into protected focus blocks, agree on a priority rule for interruptions, or ask which deadline should move when a new urgent request arrives.
- Underuse of skills: Ask whether you can take on a suitably challenging project, improve a process or mentor someone, provided the added work has a clear limit.
- Meaning feels distant: Connect a routine task to its user or outcome by asking for context, reviewing customer impact or seeing how the work is used.
Make the experiment narrow enough to stop. “Improve my career” is not an experiment; “for the next three weeks, ask for a priority check before accepting work that would exceed my agreed capacity” is.
Set guardrails before you act
Write down the change, the person who must agree, the time or workload limit, and the sign that it is not working. If your proposal adds responsibility, specify what will be removed, delayed or reassigned. Without that trade-off, “crafting” can become unpaid expansion of the job.
Use language that describes the work rather than accusing a person: “When three urgent requests arrive at once, I lose the focus time needed to finish the reporting. Can we agree which request takes priority and move the others?” A concrete request gives the other person a chance to respond with information you did not have.
Run the experiment in five steps
- Define the target. Choose one demand or missing resource from your map.
- Propose a reversible change. State what you will do, for how long and what support or approval is needed.
- Protect capacity. Agree what work will not be added if the change creates extra time or complexity.
- Observe the effects. Record engagement, workload, energy and signs of strain after representative workdays.
- Review on a date you set. Keep, modify or stop the change based on its effects and on whether the surrounding conditions responded.
Know how job crafting can help—and backfire
Job crafting is not automatically beneficial. A two-wave study of 2,453 employees, published in Human Resource Management (first published 2021), found a double-edged pattern. Approach crafting was associated with higher engagement through increased job complexity, but also with higher burnout through increased workload. Avoidance crafting was associated with lower engagement and higher burnout through reduced job complexity.
The practical implication is to distinguish better challenge from more work. Learning a new method during protected time may add useful complexity. Accepting another project while keeping every existing deadline may simply increase workload. Likewise, avoiding difficult tasks can provide short-term relief while removing the complexity that makes work absorbing.

A 2019 Journal of Vocational Behavior study on daily job crafting, need satisfaction and momentary engagement also notes potential energy costs. Even a change that improves a task can consume attention while you negotiate it, learn it or maintain it. If your experiment leaves you more depleted, treat that as data rather than as evidence that you failed to try hard enough.

Such findings support testing targeted changes, not assuming that every self-initiated adjustment will work in every organization.
Measure the result without pretending there is a magic threshold
You do not need a complicated survey. Use a short record that separates the experience you want from the cost you may be creating. At the end of each representative workday, note:
| What to record | Example prompt | Why it matters |
|---|---|---|
| Engagement | When did I feel interested, absorbed or able to make progress? | Shows whether the change affects the quality of involvement, not just output. |
| Demand | Which demand consumed the most attention or emotional energy? | Reveals whether the original stressor actually changed. |
| Workload | Did the experiment add tasks, hours, interruptions or complexity? | Detects the workload pathway that can turn approach crafting into burnout. |
| Resources | Did I receive support, feedback, autonomy or useful information? | Shows whether the organization responded, rather than leaving you to compensate alone. |
| Recovery | Could I stop thinking about work and regain energy afterward? | Indicates whether the arrangement is sustainable beyond one good day. |
Review the notes at the end of the period you chose. Look for direction and consistency, not a single high or low score. Ask: Did the central problem improve? Did another demand rise? Did the change depend on one unusually helpful person or an exceptional week? These questions are a personal decision aid, not a validated cutoff for resignation.
Use recovery as support, not as a substitute for job redesign
Psychological detachment—being able to stop mentally working during non-work time—can influence well-being. Agolli and Holtz’s 2023 systematic qualitative review examined 159 empirical studies on factors that facilitate or inhibit detachment from work. The breadth of that review supports treating recovery as part of your assessment, while its findings do not justify one universal evening routine or the claim that time off fixes persistent work-design problems.

During your experiment, protect a realistic boundary: finish a handoff, silence non-urgent notifications, record tomorrow’s first task and leave work in a place where you can resume. If the role routinely defeats every boundary because of staffing, on-call expectations or retaliation for disconnecting, that is evidence about the job—not a personal failure to relax.
Recovery can tell you whether a proposed arrangement is livable. It cannot make unsafe conditions safe, replace adequate staffing or resolve harassment, discrimination or coercive practices.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Review whether staying is becoming more plausible
After the bounded experiment, compare staying with adjustments against preparing to leave using the same questions. Do not reduce the decision to a numerical score; some conditions are non-negotiable, and personal constraints vary.
| Decision axis | Evidence that staying may be workable | Evidence that leaving or a transfer deserves priority |
|---|---|---|
| Changeability of the stressor | The main demand is temporary, negotiable or within the role’s control, and someone with authority responds. | The stressor is structural, repeatedly ignored or controlled by policies you cannot influence. |
| Resources | Support, feedback, autonomy or useful challenge become reliably available rather than appearing once. | Resources remain absent, conditional or dependent on your overwork. |
| Net workload | The adjustment improves the work without exceeding sustainable capacity; displaced tasks are explicit. | Every improvement requires more hours, more responsibility or continued unpaid compensating work. |
| Engagement and health | You can do meaningful work and recover between work periods without escalating strain. | Engagement remains low while exhaustion, sleep disruption or other serious symptoms continue or worsen. |
| Outside options | Your role can improve enough to meet your needs while you build skills or explore alternatives. | A feasible alternative, internal move or exit plan better protects your well-being and obligations. |
“Leaving” does not have to mean an immediate resignation. It can mean confidentially updating your résumé, checking internal vacancies, learning what qualifications are required, speaking with a professional adviser about your circumstances, or setting a financial runway. Those actions preserve options while you continue the experiment.
A conceptual paper, From job crafting to job quitting? (Tilburg University, 2023), discusses how crafting efforts might relate to quitting and to feeling locked into a job. It is conceptual work, not a validated diagnostic rule. Use it to notice a possibility: repeated attempts to adapt may either improve the role or reveal that you are spending increasing effort to remain in an unchanged system.

When the priority is safety or health
If work involves immediate danger, threats, harassment, discrimination, severe psychological distress or retaliation for raising concerns, engagement experiments are not the first step. Move toward safety and appropriate professional support. Depending on your circumstances and location, that may include a clinician, a trusted person, a worker representative, an employment adviser or an emergency service. The studies discussed here do not verify particular providers, legal rights or local services, so obtain advice suited to your jurisdiction.
Health symptoms also deserve attention independent of the stay-or-leave decision. A job may be changeable while you need treatment, leave or accommodation; conversely, a successful short experiment does not prove that sustained exposure is safe. Keep the personal assessment and the workplace assessment distinct.
A practical decision worksheet
Use this worksheet after your observation period:
- The central demand is: describe it in one sentence and state how often it occurs.
- The missing resource is: name the support, feedback, autonomy, information or challenge that would address it.
- My bounded experiment was: state the change, duration and capacity limit.
- What changed: describe engagement, workload, energy, recovery and any new cost.
- What did not change: identify structural conditions or responses that stayed the same.
- My next reversible step: keep, modify, stop, request an internal move or begin an external search.
- My constraints: record health, safety, finances, care responsibilities and realistic alternatives before setting a timetable.
Set a review date rather than waiting indefinitely for motivation to return. If the experiment produces better work and sustainable energy, you have evidence for staying under defined conditions. If it produces only more effort, the result is still useful: it tells you that personal adjustment is not addressing the main cause.
What “staying engaged” should mean in this period
While deciding, aim for professional steadiness rather than forced enthusiasm. Complete agreed responsibilities, protect your capacity, ask for the information you need and stop volunteering for unsustainable work merely to prove commitment. You can care about the quality of your work while remaining open to leaving.
The strongest signal is not whether you can manufacture a good mood for one week. It is whether the job can provide a workable combination of demands, resources, recovery and personal safety without requiring continual self-sacrifice. That is the evidence your decision needs.
