How to Reduce Steam Consumption in a Paper Mill With Sensors and Automated Controls

The fastest, lowest-risk route to lower steam use is to treat the dryer section as a connected heat-and-mass-transfer system. Measure steam and condensate at machine and dryer-group level, correct drainage and leakage problems, stabilize hood pressure and humidity, recover flash and exhaust heat, then add advanced controls that coordinate the dryer, hood, condensate system and boiler plant. This order matters: optimization cannot compensate for a blocked siphon, a leaking trap, an unbalanced hood or unreliable instruments.

Published results show what is possible, not what every mill will achieve. A three-machine study reported 7–13% lower specific heat consumption after operational and structural heat-recovery work; a separate control case cut dump-condensed steam by 95%. Vendor-reported dryer-treatment cases cite about 3–10% steam savings. Your defensible target must come from a production-normalized baseline and a controlled verification plan.

Why the dryer section is the first place to look

Steam is consumed primarily to evaporate water from the web, but the useful heat transfer depends on removing condensate from the dryer cylinders, maintaining the intended steam pressure in each dryer group and exhausting only the air and vapor that must leave the hood. Any failure in that chain raises steam demand without increasing saleable production.

Condensate removal limits heat transfer

Condensation on the inside of a steam-heated cylinder should transfer heat through the shell to the paper. If siphons, rotary joints, separators or traps fail to remove condensate, a water film remains inside the cylinder. That film adds thermal resistance, lowers shell temperature and forces operators to raise steam pressure or slow the machine. Poor drainage can also cause unstable pressure and wet-end-to-dryer moisture disturbances.

Hood imbalance wastes both heat and fan power

A hood operating below its intended pressure draws infiltration air through doors, seals and openings. That air must be heated and then exhausted. Excessive exhaust has the opposite problem: it removes hot, humid air faster than necessary and increases fan energy and steam demand. The useful control objective is a stable zero-pressure line, not simply the highest possible exhaust flow.

Distribution losses hide outside the machine

Uninsulated steam and condensate piping, leaking valves, failed traps, flashing at the wrong location and unreliable condensate pumps all turn boiler energy into losses. Measure the steam plant and return system as well as the dryer so a machine-level improvement is not offset by higher boiler firing or reduced condensate return.

Establish a production-normalized baseline before changing controls

Capture enough data to distinguish a real efficiency improvement from a change in grade, basis weight, moisture target or machine speed. At minimum, trend each paper machine and each dryer group separately, and retain the operating context for every interval.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Define the measurement boundary

  • Steam mass flow to each machine and dryer group.
  • Condensate flow returning from each machine, plus flash-steam and hot-condensate destinations.
  • Boiler fuel use, supplementary firing and total steam generation.
  • Dryer-group pressure and differential pressure.
  • Hood supply and exhaust temperature and humidity.
  • Hood exhaust flow or fan speed and fan power.
  • Condensate receiver, flash-tank and level-control signals.
  • Tonnes of saleable paper, grade, basis weight, machine speed and moisture target.
  • Breaks, off-specification rolls and quality alarms.

Calculate steam intensity as mass of steam per tonne of saleable paper, not merely tonnes of steam per operating hour. Keep separate baselines for materially different grades or operating windows. A sampling interval must be short enough to show grade changes, dryer-group pressure moves and control actions; the correct interval depends on machine dynamics, so validate it against historian trends rather than selecting a convenient number by default.

Check instruments before trusting their trends

Calibrate flow, pressure, temperature, humidity and level transmitters; record their ranges, uncertainty and maintenance status. A drifting humidity probe can make a hood controller over-ventilate for weeks, while a plugged impulse line can make an apparently stable pressure loop meaningless. Give operators a way to flag bad data and exclude maintenance, start-up and grade-transition periods from the comparison.

Install the sensor set that supports useful decisions

Instrumentation should answer three questions: how much steam enters, where its heat goes, and why the machine asks for more. The following points cover the variables identified in paper-machine advanced-process-control guidance and dryer-control systems.

Variable Typical measurement location Control or diagnostic use
Steam pressure Header and each dryer group, with differential pressure where relevant Maintain the pressure profile required for evaporation; detect drainage restrictions and unstable valves.
Steam mass flow Machine inlet and, where practical, major dryer groups Calculate specific steam use and identify groups with abnormal demand.
Condensate flow Machine return and recovery branches Quantify return rate, detect blocked drainage and verify heat-recovery performance.
Temperature Hood supply and exhaust, condensate, flash tank and heat-exchanger streams Close heat balances, protect exchangers and detect fouling or air leakage.
Humidity Hood supply and exhaust air Control exhaust to the required moisture load without excessive ventilation.
Level Condensate receivers, flash tanks and feed tanks Prevent flooding, pump cavitation and uncontrolled flashing; stabilize return pressure.
Air flow or fan speed Hood supply and exhaust fans Coordinate zero-pressure-line control with humidity and fan-power limits.
Boiler and fuel variables Steam plant header, fuel meters and supplementary-firing system Separate machine steam reduction from dispatch improvements and verify fuel and emissions effects.

Use redundant or cross-checking measurements at critical points. For example, compare calculated heat removed from condensate with measured steam flow and hood exhaust conditions. The objective is not to install every sensor everywhere; it is to make each important energy path observable before automation is expanded.

Correct mechanical losses before applying optimization

Mechanical work often delivers the quickest payback because it removes a physical restriction rather than asking the control system to work around one.

Inspect traps, siphons and rotary joints

Test steam traps for blowing through, blockage and incorrect sizing. Inspect siphon clearances, rotary-joint seals and condensate separators. A failed siphon or separator can leave cylinders flooded even when the pressure transmitter reads normally. Verify that each dryer group can discharge condensate at its operating differential pressure and speed.

Check valves, flanges and insulation

Walk the steam and condensate network with an approved leak-detection method. Repair passing control valves, leaking isolation valves, damaged flanges and failed insulation. Include bypasses and drains that are rarely visible during normal rounds. Insulation work should cover valves and removable sections where practical; otherwise heat loss simply moves to the next exposed component.

Stabilize flash-tank and condensate-pump operation

Review flash-tank pressure, level-control tuning, venting and destinations for flash steam. Confirm that pumps receive adequate net positive suction head and that level transmitters remain accurate when flashing occurs. Interlock pumps and valves to prevent flooding, dead-heading or sending contaminated condensate to equipment that cannot accept it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Verify return quality

Measure conductivity or other site-approved quality indicators before routing condensate back to the boiler system. A high return rate is valuable only when the condensate is clean and the recovery system can handle its temperature and pressure. Divert contaminated streams deliberately rather than allowing an upset to compromise the whole return network.

Stabilize dryer pressure and hood ventilation

Use pressure as a controlled profile, not a single setpoint

Set the pressure profile by dryer group to meet the grade’s drying curve and machine-speed requirement. Pressure transmitters should be located where they represent the cylinder group, with differential-pressure measurements where drainage depends on a pressure difference. Alarm on low differential pressure, rapid pressure oscillation and implausible transmitter disagreement. These alarms should trigger operator action or a controlled fallback, not an uncontrolled increase in header pressure.

Control the hood zero-pressure line

Measure hood supply and exhaust pressure, temperature and humidity, and adjust fan speed or dampers to keep the zero-pressure line at its intended position. A hood-control system such as the one described for Valmet’s XT Control uses exhaust humidity and zero-pressure-line control together. The practical principle is broader: humidity indicates how much moisture is leaving, while pressure indicates whether ambient air is leaking in or hot air is escaping unnecessarily.

Protect against sensor and fan faults

Provide high- and low-pressure limits, fan minimum-flow protection, damper travel limits and a fallback mode based on validated temperature or flow signals. If an exhaust humidity probe fails, the controller should hold a safe, documented setting and alarm rather than drive the fan to maximum. Retain manual operator override with clear authority and automatic return conditions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Coordinate air and steam actions

Increasing exhaust can reduce hood humidity but may increase steam demand; increasing dryer pressure can raise drying capacity but may worsen condensate removal. A coordinated controller should apply the smallest change that satisfies moisture and quality constraints, rather than optimizing each loop independently.

Recover heat that would otherwise leave the mill

Heat recovery does not reduce the evaporation duty itself; it reduces new steam or fuel required to provide that duty. Size each project from measured temperatures, flows, operating hours, fouling behavior and acceptable pressure drop.

Flash steam and hot condensate

Separate high-pressure condensate so its flash steam can serve a suitable low-pressure demand. Use hot-condensate heat exchangers for boiler make-up water or another compatible process-water load. Control exchanger approach temperature, condensate level and contamination diversion. Fouling, corrosion and pressure-drop limits must be included in the design, not treated as commissioning details.

Blow-through steam

Where dryer drainage requires blow-through steam, recover its heat or recompress it when the pressure and cleanliness make that practical. Thermocompressors can use high-pressure motive steam to lift lower-pressure vapor into a useful header. The result should be evaluated against motive-steam use, ejector performance and the available low-pressure demand.

Dryer and coating exhaust

Screen hood and coating exhaust for heat exchangers or steam-generation packages. Exhaust systems may contain moisture, coating chemicals and corrosive compounds, so material selection, condensate handling, access for cleaning and fire protection are central design constraints. Voith reports that its SteamBooster installation at Koehler Paper’s Kehl site generates approximately one tonne per hour of process steam from coating-exhaust heat and is expected to save up to 1,500 tonnes of CO2 annually. Those figures describe that installation, not a universal result.

Build automation in layers

Advanced control is most reliable when basic loops, equipment protection and data quality are already sound.

Layer 1: Regulatory loops

Close the individual loops for dryer-group pressure, hood pressure, hood humidity, condensate level, flash-tank level and fan speed. Tune them to avoid interaction and ensure each loop has a defined operating range. Record valve position and controller mode so a low-steam period can be explained.

Layer 2: Interlocks and constraint protection

Interlock against high dryer pressure, low condensate differential pressure, receiver high level, pump dry running, excessive hood temperature and unsafe exhaust conditions. Add permissives for heat exchangers and steam-generation packages, including minimum flow and acceptable temperature differences. Interlocks should move equipment to a known safe state and generate an actionable alarm.

Layer 3: Supervisory optimization

Once the regulatory layer is stable, use advanced process control or model-predictive control to coordinate dryer groups, hood air, condensate recovery and the steam plant. Give the optimizer explicit constraints for paper moisture profile, dryer pressure, hood humidity, boiler capacity, condensate-return quality, machine speed and product quality. Include ramp limits so setpoint changes do not create breaks or wet streaks.

Coordinate multiple machines and the boiler plant

A mill-wide optimizer can schedule steam demand among machines, reduce unnecessary supplementary firing and avoid creating dump-condensed steam. An IFAC/Elsevier case published in 2010 reported a 95% reduction in dump-condensed steam and reduced supplementary firing to less than 30% of its former level. The case demonstrates the value of coordination; it does not establish a universal saving.

Advanced control should recommend or apply only actions that operators can understand and override. Keep a documented fallback strategy for loss of a humidity analyzer, flow meter, communication link or model validity.

Use this implementation sequence

  1. Baseline and meter. Establish machine- and dryer-group steam, condensate, fuel, hood, pressure, level, fan-power and saleable-tonnage trends. Normalize by grade, basis weight, moisture target and speed.
  2. Fix mechanical losses. Survey traps, siphons, rotary joints, separators, valves, insulation, flash tanks and condensate pumps. Repair and retest before judging control performance.
  3. Stabilize dryer and hood operation. Install or calibrate pressure, differential-pressure, temperature, humidity, flow, fan-speed and level measurements. Implement zero-pressure-line and exhaust-humidity control with alarms and fallback modes.
  4. Recover heat. Evaluate flash steam, hot-condensate exchangers, blow-through recovery and dryer or coating exhaust. Include fouling, corrosion, pressure drop, contamination and cleaning access in the design review.
  5. Add optimization. Deploy APC or MPC only after regulatory loops and interlocks are reliable. Constrain moisture profile, pressure, humidity, boiler capacity, condensate quality and production requirements.
  6. Verify and sustain. Compare production-normalized steam, fuel, CO2, quality, breaks and throughput with the baseline. Test one intervention at a time where possible, keep operator override and retune after grade or equipment changes.

Compare projects on the measures that determine real value

A project that saves steam but increases breaks, fan power, maintenance or contaminated condensate may not improve the mill’s economics. Score alternatives against the same boundaries.

Comparison axis Questions to answer
Energy result How many kilograms of steam and how much fuel are saved per tonne of saleable paper?
Emissions What is the measured or calculated CO2 reduction, and which fuel mix and operating hours are assumed?
Product performance Does the moisture profile remain within specification, with no increase in breaks or rejects?
Production Can the machine maintain or increase throughput at the same grade and speed?
Capital and downtime What instrumentation, exchanger, compressor, piping and commissioning work is required, and when can it be installed?
Maintainability Can probes, exchangers, traps and valves be accessed, cleaned, calibrated and bypassed?
Controls integration Will the package exchange reliable signals with the existing PLC or DCS, historian and alarm system?
Condensate quality Can recovered streams return safely to the boiler system, and where will contaminated condensate be diverted?
Fouling and corrosion What contaminants are present, how quickly might surfaces foul, and how will performance be restored?
Payback Is the calculation based on measured steam and fuel prices, operating hours, maintenance and production constraints rather than a vendor percentage alone?

Understand the evidence without overpromising savings

The strongest numerical evidence is case-based. Sivill and Ahtila’s 2009 three-machine work found 7–13% lower specific heat consumption after heat-recovery improvements, with a follow-up case reporting 12% lower fuel use and 24% lower CO2 emissions. Kurita Europe describes 3–10% steam savings in multi-cylinder customer cases; that is a vendor-reported range that requires site validation. The IFAC/Elsevier 2010 result of 95% less dump-condensed steam concerns a particular coordinated-control installation. None of these figures is a universal percentage for every paper mill.

Use the figures to prioritize measurement and prepare a scenario, then replace the scenario with your own before-and-after result. Keep production, grade, ambient conditions, machine availability, fuel mix and control changes in the calculation so a favorable number can be reproduced.

Troubleshoot common failure modes

Symptom Likely causes Checks and corrective action
Steam use rises while speed and grade are unchanged Blocked siphon, failed trap, passing valve, leaking piping or increased hood infiltration Compare dryer-group pressure and differential pressure, inspect drainage hardware, survey leaks and review hood pressure and humidity.
Hood humidity is low but steam demand is high Exhaust flow is excessive or the humidity probe is biased low Validate the probe against a reference, check fan speed and damper position, and restore the zero-pressure line before reducing steam setpoints.
Condensate receiver level oscillates Poor level tuning, flashing, undersized pump or unstable backpressure Check transmitter installation, flash-tank pressure, pump capacity and control-valve response; add limits and anti-windup.
Pressure appears normal but drying is poor Internal water film, fouled cylinder surface, incorrect siphon clearance or wet steam Inspect drainage and separators, verify steam quality and compare cylinder temperatures or heat balance.
Heat exchanger performance decays after commissioning Fouling, corrosion, blocked strainers or condensate maldistribution Trend approach temperature and pressure drop, inspect materials and cleaning access, and establish a maintenance trigger.
Optimizer makes unstable moves Bad sensor, outdated model, conflicting constraints or poorly tuned regulatory loops Return to the stable fallback, validate data quality, retune base loops and re-identify the model using current grades and equipment condition.

Verify savings and keep them after commissioning

Use a defined baseline period and a comparable operating window after the change. Report steam per tonne of saleable paper, boiler fuel per tonne, condensate-return percentage, hood exhaust conditions, fan power, moisture-profile variation, breaks, rejects and throughput. Separate start-up, shutdown, maintenance and abnormal-quality periods from normal production, but do not hide them: report availability and the conditions under which the saving is achievable.

Where practical, introduce one major intervention at a time or use matched production periods so its effect can be isolated. Recheck calibration after commissioning, review alarms weekly during the first operating campaign and retune after dryer rebuilds, hood changes, new grades or major speed increases. Keep operator overrides visible in the historian and require a documented reason and expiry condition for each override.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The practical conclusion is straightforward: measure the dryer, condensate system and hood first; remove mechanical losses; recover heat; then coordinate the remaining degrees of freedom with layered controls. As Voith Paper product manager Martin Dauner put it, “The technology is tailored to the conditions on site.” A mill that treats that qualification as a design requirement—not a disclaimer—can reduce steam use without trading away moisture stability, throughput or equipment reliability.
