Read a cement company’s quarter in this order: tons sold, realized price, cost per ton, EBITDA quality, cash generation, debt capacity, accounting comparability, guidance, and finally valuation. Headline revenue or EBITDA growth is not enough. Cement plants have high fixed and semi-fixed costs, so a small volume change can have an outsized effect on profit, while fuel, electricity, freight and maintenance spending can quickly reverse an apparently strong quarter.
1. Gather the documents and make the comparison fair
Use the earnings release, investor presentation, interim financial statements and management commentary together. Each document answers a different question: the release gives the headline numbers and outlook, the presentation usually supplies operating metrics, the statements show cash flow and debt, and the commentary explains unusual movements.

Keep the comparison consistent for geography, currency, consolidation scope and product definitions. A year-over-year comparison can hide seasonality; a sequential comparison can be distorted by weather, shutdowns or construction patterns. Use both when they are available.

- Note acquisitions, disposals, plant closures and changes in regional reporting.
- Mark one-time items separately rather than allowing them into an underlying trend.
- Write down management’s original volume, margin, capex, cash-flow and leverage guidance before judging delivery.

2. Start with cement tons, not revenue
Volume is the operating starting point because a cement plant carries substantial fixed and semi-fixed costs. Eagle Materials described the issue in an SEC-filed investor presentation: “Our Cement business is capital intensive, resulting in significant fixed and semi-fixed costs. Therefore, our earnings are sensitive to changes in volume.” When shipments fall, many plant, quarry and logistics costs do not fall proportionally.
What to record
- Total cement tons sold or dispatched.
- Volume by country or region.
- Capacity utilization, if disclosed.
- Clinker and cement volumes separately, if the company reports both.
- Domestic versus export shipments.
- Shutdowns, maintenance outages, weather disruptions and unusual customer destocking.
Calculate the change in tons before reading the revenue change. A quarter with 6% revenue growth but 4% lower volume may reflect pricing, mix or currency rather than stronger underlying demand. Conversely, flat revenue with rising volume may indicate weaker realization or an unfavorable mix.
Regional detail matters. A company can report stable group volume while a profitable market declines and a lower-margin market grows. Capacity utilization also helps distinguish demand weakness from temporary production constraints, although it is not a substitute for shipments: a kiln can run near capacity while inventory builds.
Use the fixed-cost test
Ask whether the volume movement should have produced operating leverage. Rising tons with stable pricing should normally spread fixed costs over more units; falling tons should normally pressure margins. If EBITDA does not respond in that direction, look for fuel savings, price changes, mix, cost allocation, inventory movements or one-off items.
3. Bridge revenue into volume, price, mix, scope and currency
Revenue is useful only after you explain what caused it. Build a bridge with five components:
- Volume: the change in tons sold.
- Realized price: the average selling price per ton after discounts and surcharges.
- Product mix: the shift between ordinary cement, premium products, specialty products, bulk and bagged sales, or other higher- and lower-value products.
- Scope: acquisitions, disposals, new plants or businesses that were not present in the comparison period.
- Foreign exchange: translation effects when local-currency sales are reported in the group currency.
Use the company’s constant-currency and constant-perimeter figures where supplied. They are not interchangeable: constant currency removes translation noise, while constant perimeter removes the effect of businesses entering or leaving the group.
| Question | What a useful answer looks like | Why it matters |
|---|---|---|
| Did tons rise? | Reported and regional cement-volume change | Shows underlying demand and plant utilization |
| Did realization rise? | Price per ton, preferably on a constant-currency basis | Shows whether pricing offsets inflation |
| Did mix improve? | Share of premium or specialty products | Separates quality of sales from a simple price increase |
| Did scope change? | Constant-perimeter revenue versus reported revenue | Prevents acquired or sold assets from masquerading as organic growth |
| Did currency help? | Reported revenue versus constant-currency revenue | Separates operating performance from translation |
Amrize’s Q2 2026 figures illustrate why this bridge is necessary: revenue was $2,445 million, adjusted EBITDA was $793 million and cement volumes increased 5.0%, yet constant-currency cement price per ton fell 0.2% year over year. The volume and profit figures cannot be interpreted correctly without noticing that price realization was slightly lower.

Do not call price-led revenue growth “demand growth.” Durable demand is better supported when tons are stable or rising and the company maintains realization without relying on temporary surcharges or favorable mix.
4. Reconcile EBITDA and calculate the right margins
Next explain the movement in EBITDA, not just its percentage change. A practical bridge starts with prior-period EBITDA and adjusts for volume, price, mix, fuel, electricity, freight, labor, maintenance, alternative fuels, overhead and one-off items.
Energy and freight are central variables
Cement production consumes large amounts of heat and electricity. Martin Marietta’s 2025 annual-report risk discussion states: “Cement production requires large amounts of energy, including electricity and fossil fuels.” Fuel contracts, electricity prices, kiln efficiency, alternative-fuel usage and the timing of pass-through clauses can therefore change cost per ton quickly. Freight can be equally important when plants serve distant markets or when diesel costs rise.
Separate costs that management can influence from external inflation. A lower fuel bill caused by market prices is different from a structural efficiency gain. Likewise, a temporary freight benefit may disappear when distribution routes normalize.
Use three calculations
- EBITDA margin:
EBITDA ÷ revenue. - EBITDA per ton:
cement EBITDA ÷ cement tons sold, only when the numerator and denominator cover the same products, geography and period. - Cost per ton:
relevant operating costs ÷ tons sold, using a consistent cost definition across periods.
EBITDA per ton is often more revealing than group margin because it removes some mix and revenue-scale distortion. It is not automatically comparable between companies: one may include aggregates, ready-mix, freight or corporate costs while another reports cement-only figures. Confirm the definition before ranking peers.
Identify low-quality margin expansion
- Volume falls but EBITDA rises only because of a one-time insurance recovery or asset sale.
- Fuel costs drop temporarily while price realization weakens.
- Maintenance is deferred, making the quarter look better while future spending rises.
- Non-GAAP adjustments remove recurring restructuring, stock compensation or integration costs.
- Currency translation creates reported improvement that disappears at constant exchange rates.
5. Follow EBITDA into operating cash flow
Profit is not the same as cash. Read the cash-flow statement immediately after the EBITDA bridge and ask how much operating cash was produced, why working capital moved, and what maintenance spending was required.
Check working capital line by line
- Receivables: a sharp increase can mean stronger sales, slower customer payment or channel inventory.
- Inventories: increases may reflect planned stock for outages, but can also signal weak demand or unsold cement.
- Payables: a temporary increase can support cash flow but may reverse when suppliers are paid.
- Provisions and other operating items: determine whether the cash benefit is recurring.
Separate maintenance and growth capex
Maintenance capex keeps existing kilns, quarries, terminals and fleets operating. Growth capex adds capacity, enters a market or changes the product mix. A company can report positive free cash flow while underinvesting in maintenance, or negative free cash flow because it is funding a project that may eventually earn attractive returns. The result must be labeled correctly.

A useful calculation is:

Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →Then compare that figure with EBITDA over several quarters, not just one seasonal period. High conversion means earnings are arriving as cash after the spending needed to sustain the business. Weak conversion needs an explanation before a buyer treats EBITDA as high quality.
Eagle Materials’ risk language also notes that insufficient cash can force delayed capital spending or additional debt. That is why a quarter with higher EBITDA but weak cash conversion deserves more scrutiny than its income statement suggests.
6. Test whether the balance sheet can fund expansion
Review net debt, cash, gross debt, interest expense, maturities, undrawn facilities, covenants and committed capex. Growth is financially sustainable only when the company can fund projects without pushing leverage or refinancing risk beyond its stated limits.
| Balance-sheet item | Question to ask |
|---|---|
| Net debt | Is debt rising faster than EBITDA and operating cash flow? |
| Net debt/EBITDA | Does leverage remain within management’s target and covenant definitions? |
| Interest expense | Are higher rates or refinancing increasing the cash burden? |
| Maturities | Are large repayments due before projects generate cash? |
| Committed capex | Can the company fund announced projects from internal cash and available liquidity? |
| Covenants | Are ratios calculated on reported or adjusted EBITDA, and what adjustments are permitted? |
Net cash is not automatically a reason to buy. It may reflect a temporary working-capital benefit, proceeds from a disposal or postponed capex. Conversely, moderate net debt can be manageable when maturities are long, cash conversion is strong and projects are close to completion. Read the maturity schedule rather than relying on a single leverage ratio.
Cementir reported net cash of EUR 276.8 million at H1 2026. That figure should be read alongside its EUR 798.1 million revenue, EUR 163.9 million EBITDA, capital spending and the cash-flow notes; net cash alone does not establish future returns.
7. Normalize accounting before comparing periods
Accounting changes can make a weak or strong quarter look larger than it is. Flag hyperinflation accounting, currency translation, non-GAAP adjustments, acquisitions, disposals and reporting-perimeter changes before calculating growth.

Cementir says Turkey has been treated as hyperinflationary under IAS 29 since April 2022. That means reported figures and constant-perimeter figures need to be distinguished, and comparisons should use the company’s explanation of restatement and translation effects. Do not mix a reported prior period with a constant-currency current period.
Build a definition sheet
- What does “adjusted EBITDA” exclude?
- Are restructuring and integration costs recurring?
- Does cement volume include clinker, third-party trading or only cement produced?
- Are price-per-ton figures gross, net of discounts, or based on a selected region?
- Does free cash flow subtract all capex or only maintenance capex?
When a definition changes, preserve the company’s stated restatement but do not create your own back-series from incompatible data. Mark the break in the trend and use only like-for-like periods for the calculation.

8. Compare guidance with what actually happened
Put the original outlook next to actual volume, price, EBITDA margin, capex, cash flow and leverage. Then classify delivery as ahead, in line or behind, explaining the bridge rather than repeating management’s confidence.
Cementir’s H1 2026 release is a useful example of why timing matters. Full-year guidance was confirmed even though first-half cement volumes were down 2.9%; the second quarter showed a recovery at constant perimeter, with cement volumes up 3.4%, non-GAAP revenue up 5.3% and non-GAAP EBITDA up 12.9%. The correct question is whether the second-half assumptions are credible given seasonality, pricing, energy costs and the remaining capex plan.
Questions for a guidance check
- How much of the full-year target has already been delivered?
- Does the remaining target require a step-up beyond normal seasonality?
- Is the target based on reported or constant currency?
- Has management changed its assumptions for fuel, freight, construction demand or exchange rates?
- Would a modest volume miss breach leverage or cash commitments?
Guidance confirmation is not proof that the plan is on track. It is an assumption that must be tested against the bridge from actual results to the remaining year.

| Comparison axis | How to make it comparable |
|---|---|
| Cement volume | Use cement-only tons and separate regional exposure |
| Realized price | Use price per ton with currency and mix disclosed |
| EBITDA per ton | Match the numerator to the same cement volume denominator |
| Cost intensity | Review fuel, electricity, freight, labor and alternative-fuel use |
| Capex | Separate maintenance from growth spending |
| Cash conversion | Compare operating cash flow and free cash flow after maintenance capex |
| Leverage | Use the same net-debt and EBITDA definitions and inspect maturities |
| Capacity | Consider utilization, pipeline and the timing of new kilns |
| Carbon exposure | Assess emissions costs and regulatory exposure by geography |
| Valuation | Use consistent currency, period and reported-versus-adjusted earnings |
Company-reported figures show why a universal benchmark is dangerous. ACC reported FY2025-26 annual cement sales volume of 43.9 million tonnes, up 12% year over year. Ambuja reported FY2025-26 cement sales volume of 73.7 million tonnes and EBITDA of ₹887 per tonne. These are company-specific examples, not industry thresholds; different geographic footprints, definitions and reporting periods prevent a simple ranking.
Best Value
10. Apply valuation only after the operating work
Once the operating and cash-flow picture is clear, compare enterprise value to EBITDA, price to earnings and free-cash-flow yield. Also consider replacement cost when the value of plants and reserves matters, but do not substitute an asset estimate for earnings quality.
- EV/EBITDA: useful for comparing capital structures, but sensitive to adjusted-EBITDA definitions and the maintenance capex burden.
- Price/earnings: reflects interest, depreciation and taxes, but can be distorted by currency, exceptional items and cyclical margins.
- Free-cash-flow yield: useful only when maintenance capex is included consistently and working-capital effects are understood.
- Replacement cost: relevant for a capital-intensive industry, but difficult to estimate when permits, logistics and carbon requirements differ by site.
There is no universal published buy threshold. A low multiple can signal a genuine opportunity, or it can price in falling volumes, expensive fuel, weak cash conversion, environmental liabilities or debt refinancing.
11. Stress-test the downside before buying
Model a simple downside case instead of relying on management’s base case. Change one assumption at a time, then combine the adverse factors.
- Reduce cement volume and estimate the effect of lower fixed-cost absorption.
- Lower price realization, especially where the latest quarter was price-led.
- Increase fuel, electricity and freight costs without assuming immediate pass-through.
- Apply an adverse currency movement to translated revenue, EBITDA and debt.
- Delay a growth project and add its committed spending or financing cost to the schedule.
- Recalculate EBITDA per ton, operating cash flow, free cash flow and net debt/EBITDA.
Pay particular attention to the combination of lower tons and higher energy costs. That scenario attacks both revenue and unit economics while leaving much of the cost base fixed. If the balance sheet cannot absorb the result without delayed maintenance, additional debt or a covenant breach, the headline valuation is not sufficient protection.
12. A practical quarterly reading checklist
- Have I recorded cement tons by region and compared both year over year and sequentially?
- Can I explain revenue with volume, price, mix, scope and currency?
- Did realized price cover fuel, electricity, freight and labor inflation?
- Is EBITDA per ton improving for a recurring reason?
- Are adjustments genuinely non-recurring and clearly defined?
- Did operating cash flow follow EBITDA after working-capital changes?
- Was maintenance capex funded internally?
- Are growth projects increasing debt faster than cash generation?
- What maturities, interest costs and covenant tests apply?
- Are IAS 29, constant-currency and perimeter changes normalized?
- Did management deliver against the previous guidance, and what must happen in the remaining periods?
- Does the valuation still make sense under lower volume, weaker pricing and higher energy costs?
A constructive quarter generally combines stable or improving volume, price realization that offsets cost inflation, steady or higher EBITDA per ton, operating cash flow that tracks EBITDA, maintenance capex funded from internal cash and leverage within stated targets. A warning quarter combines volume weakness hidden by price, temporary margin benefits, cost inflation that cannot be passed through, working-capital cash drain, debt-funded growth capex or accounting changes that make comparisons opaque. These are analytical tests, not guarantees or investment advice.
What the numbers say in the named 2026 examples
| Company and period | Volume | Revenue | EBITDA or EBITDA per ton | Balance-sheet figure |
|---|---|---|---|---|
| Cementir H1 2026 | Cement volumes -2.9% | EUR 798.1 million | EUR 163.9 million EBITDA | EUR 276.8 million net cash |
| Cementir Q2 2026, constant perimeter | Cement volumes +3.4% | Non-GAAP revenue +5.3% | Non-GAAP EBITDA +12.9% | Not stated in the cited quarterly example |
| Amrize Q2 2026 | Cement volumes +5.0%; constant-currency price per ton -0.2% year over year | $2,445 million | $793 million adjusted EBITDA | Not stated in the cited quarterly example |
| ACC FY2025-26 | 43.9 million tonnes; +12% year over year | Not stated in the cited example | Not stated in the cited example | Not stated in the cited example |
| Ambuja FY2025-26 | 73.7 million tonnes | Not stated in the cited example | ₹887 per tonne EBITDA | Not stated in the cited example |
The table is useful for illustrating the reading method, not for declaring a winner. The figures cover different companies, geographies, currencies, periods and definitions, so they should not be combined into a league table.
The Bottom Line
Buy only after you can trace tons to revenue, revenue to EBITDA, EBITDA to cash and cash to a balance sheet that can fund maintenance and expansion. If volume, unit economics, cash conversion or accounting comparability cannot be explained, the quarter is not yet clear enough for a confident stock decision.
