How to Prepare a Startup Pitch for an Investor Judging Panel

A practical guide to building and delivering a clear startup pitch for an investor judging panel, from checking the rubric to preparing for Q&A.
Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Start by checking the event’s current rubric, presentation time limit, and Q&A format. Then build a concise, evidence-backed story that explains what your startup does, who needs it, why the opportunity is credible, and what you want the panel to do next. Investor panels and pitch competitions overlap, but the event’s published criteria—not a generic pitch formula—should determine what you emphasize.

Check the panel’s rules before writing your pitch

Ask the organizer for the presentation length, Q&A arrangement, judging criteria and weights, slide or demo requirements, and any submission deadlines. If the event publishes a rubric, use its wording as a checklist: make each criterion easy to find in your pitch rather than assuming judges will infer it.

Investor conversations and competitions are not interchangeable. Investors generally need to understand the opportunity, evidence, risks, team, business model, and next step. A competition panel may score a narrower set of published criteria. For example, Dell for Startups’ official competition rules describe a typical five-minute presentation followed by five minutes of Q&A, with four equally weighted criteria: problem definition, project viability, concept disruptiveness, and pitch communication. Those timings and weights apply to that competition’s rules, not to investor panels generally.

The Pitch Competition Standards Council’s 2026 version 1.0 standard calls for criteria and weights to be published and for judges to score independently before discussion, subject to the standard’s conditions. Treat that as the council’s standard, not a guarantee about how an event you enter operates.

  • 2.4GHz RF wireless technology, built-in docking bay stores receiver for easy pack up and portability; works well as a presenter clicker wireless or computer clicker for presentations.

Build a clear, evidence-backed story

Write the spoken version before designing slides. In plain language, explain what the company does and for whom; identify the customer’s problem and how the product changes the situation. A short description of a user going from the problem to the solution can make an unfamiliar product easier to grasp. Avoid jargon, broad claims, and labels that do not tell the panel what the business actually does.

Then connect the product to a credible business opportunity. Show who could buy it, how the company could reach those customers, and how it expects to earn revenue. Make market estimates understandable by stating the customer and pricing assumptions behind them. A bottom-up calculation—such as a clearly explained number of plausible customers multiplied by a defensible revenue assumption—can be more assessable than a large market figure with no visible basis.

Use the strongest evidence the company actually has. That might include customer learning, product milestones, usage, revenue, or other relevant progress. Distinguish completed results from goals and projections. If the company is pre-launch or has no traction yet, say so; explain what has been learned, why the team is equipped to solve the hard problems, and what concrete plan will test the opportunity next. Do not present plans as results.

Describe the team in terms of capabilities relevant to execution: for example, expertise connected to a difficult technical, market, or regulatory challenge. Finish by stating a specific ask—investment, a follow-up meeting, or another defined next step—and what the requested support would enable. Techstars’ Entrepreneur’s Toolkit quotes former Chief Investment Officer Nicole Glaros: “The goal of the pitch is to get a meeting!” The practical point is to make the next action clear, rather than treating a short pitch as a substitute for every detail of later diligence.

Fit the outline to the time and rubric

There is no universally correct slide order or pitch length. Use the organizer’s limit and scoring criteria to decide how much time each point deserves. A useful working sequence is:

  1. Opening: State what the company does, who it serves, and the problem it solves. If a particularly strong, well-understood result is the best entry point, lead with it and immediately explain what it means.
  2. Problem and solution: Identify the user, why the need matters, and how the product addresses it. Include a demonstration only if it makes the product easier to understand.
  3. Opportunity and business: Explain the reachable customer market, revenue model, route to customers, and competitive position. Make the assumptions behind market and growth claims visible.
  4. Evidence and execution: Show real milestones and relevant team strengths. For an early-stage company, use evidence appropriate to its stage and label what remains unproven.
  5. Close: Leave the panel with the strongest reason to believe and a specific ask or next step.

For one illustrative five-minute structure, Techstars’ Entrepreneur’s Toolkit pitch-deck guidance suggests about one minute for the introduction, two to three minutes for a demo, one to one-and-a-half minutes for business information, and roughly 30 seconds for the close. This is a sample allocation, not a universal format or evidence that those timings improve outcomes. Follow your event’s instructions instead.

Use slides and demos to support—not compete with—the story

Keep slides quick to understand. A panel has limited time and should not have to read dense text while listening to you. Give each slide a clear job, such as clarifying the problem, showing how the product works, or making an assumption behind the opportunity legible. Your words should carry the story; the slides should reinforce it rather than become a script.

A live demo is optional, not a requirement. Use one when it shows something the panel would otherwise struggle to understand. Y Combinator’s pitch guidance cautions that demos often do not work well in modern Demo Day settings. If your demo depends on connectivity, a particular device, or another fragile condition, prepare a fallback visual or concise explanation and be ready to continue if it fails.

Rehearse for clarity, timing, and questions

Practice aloud with a timer set to the event’s actual limit. Rehearse the opening, transitions, and ask as well as the middle of the pitch; leave space for Q&A if the format requires it. Y Combinator’s 2016 guide recommends an “email test” for clarity: ask someone unfamiliar with the business to explain it back after hearing your short pitch. If they cannot describe the company and its customer, simplify the explanation.

Prepare to explain the assumptions beneath your claims, not just repeat the headline numbers. A panel may ask questions such as:

  • Who is the customer, and what shows that the problem matters to them?
  • What does the product do, and how is the solution distinct?
  • How did you calculate the market, and which assumptions matter most?
  • What traction or milestones exist today, and what is still a plan?
  • How does the business make money, and what supports that model?
  • Why is this team positioned to execute, especially in the company’s hardest areas?
  • What will the requested funding or next step make possible?
  • What must be true for the growth and financial projections to happen?

These are preparation prompts, not a standardized question list. Tailor them to the event’s criteria and the claims you make in your own pitch.
