Plan a factory robot retrofit around a defined production problem—not a robot model. Measure the current process, check whether the entire workcell can support the task, involve production and safety stakeholders early, and set site-specific cost and acceptance criteria before installation. The right solution depends on the task, plant, jurisdiction, and risk assessment.
How do I plan a robotic automation retrofit for a factory?
Work through the project in sequence: define the task and baseline, screen the workcell and site, establish the safety and compliance workstream, specify interfaces and responsibilities, compare the business case with alternatives, and plan commissioning and post-startup review. Treat the robot as one part of an application that also includes its tooling, workpieces, fixtures, sensors, safeguarding, surrounding machines, controls, utilities, material flow, worker tasks, and maintenance access.

1. Define the task and establish a baseline
Describe the operation at task level before considering equipment. Record what the station handles or processes, the sequence of work, product mix, required tolerances, quality checks, shift pattern, and how operators interact with the station. Measure current cycle time, throughput, defects or scrap, downtime, stoppages, changeover effort, and labor allocation.

These measures let the plant judge a pilot or completed cell against its starting point rather than an assumed industry average. Also ask whether the process should first be stabilized or simplified: automating an unstable process can carry its variation into the new cell.

- The Kit without servos( In this clamp claw kits, you need assemble it. You'd better use MG996R servos for the joint bears larger force, while MG995 servos for joints bears relatively smaller force.)
2. Screen the workcell and site
Assess the whole application boundary, not only the robot’s footprint. Map reach and access, floor and structural constraints, part presentation, workholding, end-effector needs, sensors, utilities, existing machine controls and interfaces, material flow, guarding, emergency access, worker circulation, and maintenance access. Consider how product changes and process variation affect both reliable operation and the effort required to reprogram or retask the cell.
Ask whether the proposed system can perform the real task with representative parts, tolerances, and upstream and downstream conditions. If a material uncertainty remains, scope a feasibility demonstration or pilot using representative parts and interfaces before committing to a full installation. NIST’s 2021 workcell-integration guidance describes selection approaches with different trade-offs between speed and accuracy; screening can inform a decision, but does not guarantee success. NIST’s manufacturing robotics program also identifies integration, interoperability, changeover, and reusability as continuing challenges, particularly in less structured or frequently changing work.
3. Compare credible alternatives
Compare the robot proposal with process improvement and other automation approaches. Select against the plant’s task, rate, risk assessment, layout, integration needs, and lifecycle costs—not the label attached to a technology.
| Option | Questions to evaluate |
|---|---|
| Manual process improvement | Can layout, work sequence, presentation, or process stability address the production problem without introducing an automated cell? |
| Fixed-purpose automation | Does a dedicated mechanism suit a stable task and product mix, and what would changeovers or future product changes require? |
| Conventional industrial robot cell | Can the robot, tooling, safeguarding, interfaces, and layout meet the required task and rate? What integration and maintenance capabilities will the plant need? |
| Collaborative-robot application | Can the complete application meet its production and risk-control requirements? The collaborative label alone does not establish that safeguarding is unnecessary. |
For each option, check variation and changeover frequency, demonstrated performance with representative parts, reach and part presentation, machine interfaces, safeguarding, commissioning, maintainability, installation downtime, and expected re-tasking effort.

What safety assessment is needed before commissioning?
Make the application-specific safety assessment part of planning, contracting, design, and commissioning. OSHA’s Technical Manual is US-specific guidance describing risk assessment, controls, worker involvement, training, and acceptance testing. It says assessment should consider the application’s design, use, programming, operation, and maintenance. Confirm the laws, adopted standards, and customer requirements that apply to the plant’s jurisdiction and application; standards references alone do not establish legal compliance.
Use the relevant standards editions and define responsibilities
As of the editions identified here, ISO 10218-1:2025 concerns industrial robots, while ISO 10218-2:2025 concerns industrial robot applications and cells, including integration and lifecycle stages. ISO identifies the 2011 edition of Part 2 as withdrawn. Determine which requirements apply to the project and jurisdiction, and have competent parties interpret and apply them.
Agree with the employer and integrator who will conduct and review the risk assessment and how affected workers will participate. Cover installation, programming, normal operation, maintenance, foreseeable errors, and emergency conditions. Put the assessment deliverables, controls, documentation, training, and acceptance evidence in the project scope.

Specify the interfaces and work needed to make the application function as a complete cell. NIST identifies integration and interoperability as obstacles to manufacturing robotics deployment; ISO 10218-2:2025 covers integration and commissioning of robot applications and cells.

- Robot, gripper or other end effector, workholding, fixtures, sensors, and part presentation.
- Mechanical, electrical, controls, safety, process, and adjacent-machine interfaces, including handshakes.
- Utilities, guarding, facility changes, and any data or network connections the application requires.
- Ownership of each integration area, including who supplies, installs, tests, and documents it.
- Production access, installation windows, temporary safeguards, rollback arrangements, spare parts, and maintenance responsibilities.
Make sure the scope includes the work needed around the robot as well as the robot itself. A proposal that excludes necessary tooling, guarding, interfaces, training, or site changes can understate the project’s actual cost and schedule.
How do I calculate the ROI of a factory robot?
Build the business case from the plant’s measured baseline and explicit assumptions. Compare the proposed cell with the current process and viable alternatives; do not treat a survey ranking as a forecast for this factory.
Count lifecycle costs and define benefit assumptions
Include equipment, end-of-arm tooling, programming and integration, safeguarding, facility changes, installation downtime, training, maintenance, consumables, support, and the cost of future changeovers or re-tasking. Estimate potential benefits using the baseline measures for labor, quality, throughput, and uptime. State the assumptions that drive each estimate, including volume, shifts, availability, product mix, quality effects, and how labor would be redeployed. Use scenarios when important assumptions are uncertain.

Set acceptance criteria before installation
Define how the project will demonstrate that the application meets the plant’s needs. Choose measurable criteria for task quality, production rate, repeatability where relevant, changeover behavior, machine-interface behavior, fault recovery, safety functions, and maintainability. Identify the conditions, parts, and process inputs that will be used to verify them.
Test the installation under site conditions
Plan a factory or site acceptance process appropriate to the project, then verify the complete installation at the plant before initial startup. OSHA’s Technical Manual describes site acceptance testing as checking performance with the site’s utilities, services, machine interfaces, and environmental characteristics; it also describes integrator testing and user verification. A component-level demonstration is not a substitute for confirming the integrated application at its intended site.

What should the plant track after startup?
Compare actual performance with the original baseline and the agreed acceptance criteria. Track uptime, cycle time, defects, interventions, changeover effort, maintenance, and safety-related observations. Use recurring faults and operator feedback to identify corrective actions, and review whether the cell still suits the product mix and production conditions.
NIST’s manufacturing robotics program emphasizes measurable performance attributes and tools for assessing robotics in a manufacturer’s own environment. That is useful in practice: review the cell against the plant’s own targets and operating conditions rather than assuming a successful demonstration guarantees sustained performance.
What a real workcell evaluation can look like
A NIST MEP account from 2022 describes Impact Recovery Systems exploring robotic pick-and-place for handling components in a plastic spin-welding process. A regional MEP center recreated the workcell and demonstrated a collaborative robot with a semi-custom end-of-arm tool. The account also describes process-improvement practices used to identify opportunities. It illustrates the value of evaluating an actual task and testing an application concept; it does not establish a universal cost, throughput improvement, payback, or safety outcome.
