Map one complete workflow as it is actually performed, remove avoidable friction, and define a measurable outcome before choosing an AI system. A process map exposes handoffs, waits, duplicate work, decisions, data gaps and exception paths that a local automation can otherwise hide. It also gives you the baseline, controls and ownership needed to decide whether AI is appropriate at all.
Start with a bounded process, not a general AI project
The safest starting point is one recurring workflow with a clear trigger and a clear finish. The Australian National AI Centre recommends a process that is high-volume, a known pain point, data-rich enough to examine and contained by definite start and end points. Suitable examples include customer returns, client onboarding, invoicing, booking management, appointment scheduling and referral processing.

Do not select a workflow merely because it appears technically automatable. Choose it because improving it would matter to customers, staff, cost, speed, quality or compliance. A process that happens twice a year may be interesting but is unlikely to justify the effort of redesign, integration, training and monitoring.
Write a scope statement

- Business owner: the person accountable for the result, not simply the person who performs the most steps.
- Participants and systems: roles, applications, queues, vendors and customers involved.
- Intended outcome: what should improve and for whom.
- Scope boundaries: what is deliberately excluded, such as post-refund accounting.
Record the process name, current date, owner or overseer and mapping participants. The National AI Centre’s business-process-mapping template, published April 22, 2026, is a useful free worksheet for this setup.
Map the current state, including the parts nobody documents
“Effective process mapping starts with understanding what actually happens today, not what is documented or intended,” Microsoft Learn explains. A policy document describes the desired procedure; a current-state map records the route work really takes when information is missing, a queue is full or an experienced employee improvises.
Observe and interview the people doing the work
Walk through several recent cases with the employees who initiate, receive, approve and close the work. Include a person who handles exceptions and, where relevant, the customer or internal recipient. Ask each participant to demonstrate the last real case rather than describe an ideal one. Compare cases that completed quickly with cases that stalled.
Capture every step in a consistent record
For each action, record the following fields:
| Field | Question to answer |
|---|---|
| Action | What is done, in plain language? |
| Actor | Which person, role or system performs it? |
| Inputs | What information, document, permission or preceding result is required? |
| Output | What record, message, decision or physical result is produced? |
| Time | How long does the work usually take, and how long does it wait? |
| Handoff | Who receives the output, through which channel and with what context? |
| Decision | What rule or judgment determines the next route? |
| Exception | What happens when information is incomplete, contradictory or unavailable? |
| Rework | Which steps are repeated, corrected, copied or escalated? |
Use the same vocabulary for people, systems and statuses. Distinguish active work time from waiting time; a five-minute review that sits in an approval queue for two days is not a five-minute process.
Represent branches and loops
A straight list hides the difficult cases. Draw a decision point whenever different information leads to a different next step. Show loops for requests returned for correction, duplicate data entry and approvals that bounce between teams. Mark manual workarounds, spreadsheets, inbox rules and undocumented checks. These are often where an AI proposal creates risk.
“Process mapping gives everyone a shared view of how a business operates,” says the National AI Centre. The shared view matters because each team otherwise optimizes its own handoff while the customer waits for the end-to-end result.

Find and rank friction before proposing AI
Mark every location where work slows, fragments or creates frustration. Typical signals include long queues, repeated clarification emails, copying the same data between systems, manual reconciliation, avoidable escalations, unclear ownership and decisions that only one experienced employee knows how to make.
Quick wins for a faster PC:
Clear out junk files and repair common Windows errorsFree Scan →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Classify the cause
- Demand or capacity: volume arrives faster than people or systems can handle it.
- Handoff: work loses context while moving between roles, queues or applications.
- Information: required fields are missing, inconsistent, inaccessible or duplicated.
- Decision: rules are ambiguous, approvals are excessive or exceptions have no owner.
- Rework: defects, corrections and duplicate entry consume time.
- System constraint: an integration, permission or interface forces a workaround.
A visible symptom is not necessarily the root cause. If an employee spends an hour reformatting a report, investigate why the source system cannot provide a consistent export before automating the formatting.
Use a simple prioritization score
Microsoft guidance suggests evaluating friction by impact, frequency and effort, together with strategic importance. Score each issue on a small, documented scale—for example, 1 to 5—for these dimensions, then discuss the result with the process owner. The score is a decision aid, not a claim that a particular threshold proves AI suitability.
| Criterion | What a high score means | Evidence to collect |
|---|---|---|
| Business impact | Delays, cost, quality problems or poor experience materially affect the outcome. | Observed cycle time, defects, complaints, lost capacity or missed commitments. |
| Frequency and effort | The issue occurs often and consumes substantial human attention. | Case counts, queue age, touches per case and minutes per touch. |
| Strategic importance | Improvement supports a stated business priority or obligation. | Service promise, growth plan, risk requirement or leadership objective. |
| Changeability | The team can alter the step, data or system without disproportionate disruption. | Ownership, permissions, integration options and dependency list. |
High volume alone is not a reason to deploy AI. A high-volume step with poor inputs, unstable rules and no accountable owner may need basic process repair first.
Improve the workflow before selecting a technology
State the problem and the desired result in plain language before naming a product or model. For example: “Reduce the elapsed time from a complete return request to a refund decision while keeping fraud review and customer notification accurate.” This is more useful than “add an AI agent to returns.”
Remove unnecessary work
Test these changes in order:
- Eliminate a step that does not affect the outcome or a required control.
- Combine duplicate data collection and make one system the authoritative record.
- Move a decision earlier when the necessary information is already available.
- Standardize inputs with required fields, controlled values and clear definitions.
- Set an owner and service expectation for every queue and approval.
- Automate deterministic transfers or notifications with existing rules-based tools.
- Only then evaluate whether a judgment, retrieval or interaction problem remains that AI could address.
Microsoft’s strategy guidance starts with a business problem and desired result. It also warns that improving an individual task may not improve the end-to-end outcome. A faster data-entry step is not a success if the approval queue remains the bottleneck.

Decide whether the work is a good AI candidate
Describe the remaining work by its inputs, variability and consequences. Generative AI can be a reasonable high-level fit when inputs are variable or unstructured and some variation in the output is acceptable—for example, drafting a response from several documents. Nongenerative approaches can suit structured inputs where a consistent classification, prediction or decision is required. This distinction is a starting point, not a substitute for evaluating a particular system, data set and control environment.
Non-AI redesign, a rules engine, a better form, an integration or a queue change may solve the problem more reliably. If a rule can be expressed clearly and must produce the same result every time, a deterministic implementation may be preferable to a probabilistic one.
Specify human control, permissions and failure handling
An AI-enabled process is not complete until its boundaries are explicit. For each proposed capability, document whether the system may initiate work, retrieve information, generate a recommendation, update a record, communicate externally or take an irreversible action.

Create a responsibility matrix
| Area | Decision to document |
|---|---|
| Initiation | Which event can start the AI action, and who can pause it? |
| Data access | Which sources and fields are permitted, and what is excluded? |
| Recommendation | What evidence and confidence information must a reviewer see? |
| Approval | Which outcomes require a named person to approve before execution? |
| Execution | Which low-risk actions may be automatic, and which are prohibited? |
| Escalation | Who receives an uncertain, sensitive or out-of-policy case? |
| Audit | What inputs, instructions, outputs, approvals and changes are recorded? |
Define what happens when information is incomplete, a connected system is unavailable, an action fails or the output conflicts with a policy. A safe fallback might be a human queue with the original case preserved; it should not be silent deletion, repeated retries or an invented answer.
Assign two kinds of ownership: a business owner accountable for the process result and an operational owner accountable for the AI system’s behavior, access, integrations, monitoring and change control. IBM’s enterprise AI-agent guidance, published October 12, 2026, emphasizes workflow ownership, exception handling and integrations rather than treating an agent as an isolated chatbot.

- Elapsed cycle time and active work time.
- Throughput completed per day or week.

- Queue age and number of handoffs.
- User or customer satisfaction and reported friction.
- Human review rate and the proportion of cases sent to fallback.
Write down the measurement window, population, exclusions and data owner. A baseline based on ten unusual cases should not be compared with a post-change month of ordinary cases without explaining the difference. Do not present a worker’s impression that a task “feels faster” as proven business value.

Set a target direction and guardrails rather than inventing a universal productivity percentage. For example, the process may aim for shorter elapsed time while keeping error and escalation rates within an agreed limit. Decide in advance what evidence would lead you to adjust the design, expand the pilot or stop it.
Pilot one controlled change
- Choose a narrow population: a queue, region, product line or case type with a clear owner.
- Freeze the baseline definition: record the pre-change measures and how they are calculated.
- Train participants: show the intended workflow, review obligations, escalation route and prohibited uses.
- Run the new path with logging: preserve inputs, outputs, approvals, overrides, failures and fallback cases.
- Review on a fixed cadence: inspect quality, intervention, access and user feedback, not just speed.
- Compare like with like: use the same measures and comparable case mix.
- Decide: improve the design, expand to a justified scope or stop if the outcome or controls are not acceptable.
Keep a manual route available during the pilot. A pilot that cannot be safely paused is a production dependency, not a controlled experiment.
Choose a mapping method that the team will maintain
There are two practical starting points. The free National AI Centre worksheet provides structured fields and a consistent record. Optional workflow-diagramming software can make collaborative visual editing and remote review easier. The choice should follow the team’s working style, not a vendor ranking.
| Need | Government template | Diagramming software |
|---|---|---|
| Best for | A ready-made worksheet and disciplined capture. | Teams that need shared visual editing and connected diagrams. |
| Setup effort | Low; download and adapt the fields. | Varies with account, workspace and conventions. |
| Participant sharing | Simple file sharing or workshop printouts. | Can support simultaneous remote review, depending on the product. |
| Keeping records current | Requires an owner and version discipline. | May simplify updates, but still requires ownership and change control. |
| What the sources establish | Free template is available. | No particular provider, feature set or price is established. |
Sticky notes can help a workshop lay out and rearrange steps, but they are optional. The durable record is the dated map with an owner, definitions, decisions, metrics and links to the procedures or systems it describes.

Use mapping as risk and context work
The voluntary NIST AI Risk Management Framework (AI RMF) and its Playbook treat context as a continuing activity. The Map function asks an organization to understand intended purpose, users, requirements, limitations, business value, risk tolerance and human oversight. A process map supplies much of that operational context.
NIST’s AI RMF 1.0 was issued January 26, 2023. Its Core notes: “The information gathered while carrying out the map function enables negative risk prevention and informs decisions for processes such as model management, as well as an initial decision about appropriateness or the need for an AI solution.” In practical terms, mapping can reveal that an AI proposal is inappropriate because the data is inaccessible, the decision is legally or operationally sensitive, the fallback is undefined or the expected benefit is too small.

Repeat the mapping and risk review when the process, affected users, data sources, system capabilities or business context changes. A map is not a one-time approval document; it is the reference against which later behavior and impact are checked.
Worked example: customer returns
Suppose a retailer wants fewer delays in returns. The bounded process starts when a customer submits a return request and ends when the refund decision is recorded and communicated. The map may show: request received; order and eligibility checked; missing evidence requested; item routed for inspection; fraud or policy exception reviewed; refund approved; accounting record updated; customer notified.

Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Observation might reveal that the largest delay is not inspection. Staff manually copy order details from email into two systems, and incomplete photos trigger several back-and-forth messages. A sensible improvement sequence is to require the necessary fields, connect the order record to the returns queue, define an owner for exceptions and measure elapsed time from complete request to decision.
Only after those changes should the team assess an AI component, such as extracting structured facts from an attached description or drafting a customer message. The design must specify that policy exceptions and refunds above an agreed authority limit require human approval, that missing evidence routes to a named queue, and that a failed extraction never becomes an invented fact. Success would be judged against the pre-change cycle-time and correction baseline while monitoring escalations and customer experience.
Common failure modes and corrections
- Mapping the ideal procedure: Observe recent real cases and include exceptions, queues and workarounds.
- Choosing a technology before a problem: Write the outcome and baseline first; compare AI with redesign and conventional automation.
- Optimizing one task: Trace the effect through the entire workflow and measure the end result.
- Ignoring waiting time: Record queue age and handoff delay separately from active work.
- Leaving ownership vague: Name a business owner and an operational owner before the pilot.
- Automating an irreversible decision: Require review or approval and provide a reversible fallback.
- Using inconsistent measures: Define the population, timing and calculation before collecting post-change data.
- Letting the map go stale: Date each version, assign maintenance responsibility and revisit it after material changes.
Process-first readiness checklist
- The workflow has a documented trigger, end condition, owner and scope.
- People who perform, receive and handle exceptions participated in mapping.
- Every step identifies actor, inputs, outputs, time, handoff and decision.
- Queues, rework, duplicate entry, escalations and failure paths are visible.
- Friction is ranked by impact, frequency or effort and strategic importance.
- Unnecessary steps and data problems were addressed before selecting AI.
- The proposed AI capability, data access and prohibited actions are explicit.
- Human approval, fallback, escalation, logging and ownership are defined.
- One or two outcome-linked baseline measures and guardrails are recorded.
- A pilot population, review cadence and stop or expand decision are agreed.
- The map has a date, version, owner and a plan for updating it.
Frequently Asked Questions
How detailed should a process map be?
Detail it enough that a new participant can identify the actor, input, output, timing, decision and exception for every meaningful step. Split a step when different rules, owners or failure paths apply; avoid documenting keystrokes that do not affect the outcome.
Should every mapped process use AI?
No. Mapping is also a way to decide that redesign, better data, an integration or deterministic automation is safer or more valuable. AI is justified only when it addresses a defined residual problem with acceptable controls and measurable benefit.
Who should approve an AI-enabled workflow?
The business owner should approve the intended outcome and acceptable risk, while the operational owner should approve system access, monitoring, integrations and change controls. Specific actions that affect customers, money, rights or compliance may require additional designated human approval.
