To find workflow bottlenecks, map how a specific kind of work actually moves from start to finish, including handoffs, queues, decisions and the information that triggers each step. Then compare processing time with waiting time, verify where work accumulates, and prioritize changes by customer impact and likely improvement. This end-to-end view is called value-stream mapping; it helps teams shorten elapsed lead time without assuming that the busiest-looking step is necessarily the constraint.
What workflow mapping shows
Value-stream mapping (VSM) visualizes both the work or material flow and the information flow needed to deliver a product or service. A current-state map records how work moves now; a future-state map describes a better flow the team intends to create. The Lean Enterprise Institute explains the current-state and future-state approach, while NIST describes identifying the stream, mapping its current state, diagnosing problems, defining a future state and implementing improvements.

The point is to improve flow: for example, to reduce time work waits between steps or the total time from request to delivery. Mapping does not establish a guaranteed percentage improvement. It makes delays and improvement opportunities visible so decisions can be based on evidence and customer impact.

A detailed process map instead examines the tasks and decisions inside one selected operation. This helps avoid optimizing one local step in a way that worsens the overall process, as the Lean Enterprise Institute notes in its discussion of mapping fundamentals.

How to map a process to find delays
1. Set the boundary
Choose one product, service, request type or customer journey. Define the starting event and the end point the customer or organization cares about. A boundary that is too narrow can hide delays before or after the selected team; a very broad one can make the map hard to use. The American Society for Quality recommends selecting scope before mapping and distinguishes broader extended maps from a focused view.
2. Bring in the people who do and direct the work
Include practitioners from the functions involved, along with people who receive, route or approve the work. Observe the process where it happens (often called gemba), ask how exceptions are handled, and validate each handoff with the people involved. Written procedures can describe an intended process rather than the actual one, so do not use them as a substitute for observation.

- Magnetic quality allows you to use colored magnets to mark project status.
- Best suited for moderate use in spaces with regular traffic.
- Customizable column headings; write in your own titles to monitor key information.
- Prestige 2 ConnectsTM frame and marker tray are specially designed to securely hold all Prestige 2 ConnectsTM accessories.
3. Draw the current state before proposing fixes
Sketch each step in sequence, including decision points, handoffs, queues and rework loops. Add the information that triggers or directs work, such as an incoming request, approval, schedule or status update. A map that shows only task boxes can miss the approvals or missing information that cause work to wait. NIST describes process mapping as a way to make workflow steps and decision points visible.

4. Measure work time and elapsed time
Record measures consistently for each relevant step. Note how they were obtained, the observation period and the work type, so later comparisons are meaningful. Useful measures include:
- Processing or cycle time: time spent actively doing the work at a step.
- Lead time: elapsed time for work to pass through the whole process or value stream.
- Queue or waiting time: time work sits before the next action, including waits for information or approval.
- Availability or uptime and changeover time: relevant when equipment availability or setup affects flow.
- First-pass yield or complete-and-accurate rate: the share of work that proceeds without correction, helping reveal rework that consumes capacity and adds elapsed time.
These measures are useful categories, not universal pass/fail thresholds; the Lean Enterprise Institute and ASQ describe them as inputs to understanding flow. Use definitions that fit the process and apply them consistently.

5. Locate and validate likely constraints
Look for repeated accumulation of work, long waits, blocked handoffs, recurring returns for correction, or a step that cannot keep pace with demand. Compare queue patterns with processing time, available capacity, quality and demand. A step that looks busy in one observation is not, by itself, proof that it limits the whole workflow. Check repeated observations or operational records before calling it the bottleneck.
Ask what prevents the next step from starting: capacity, missing information, approval timing, equipment availability, rework or another constraint. The ASQ mapping guidance frames bottlenecks and queues as questions to address when defining a future state, rather than as conclusions to draw from appearance alone.

6. Define a future state and assign actions
Use the evidence to describe how work should flow, including what changes at handoffs, queues or information triggers. Choose a small set of actions, assign an owner to each, and define a measure that will show whether the change helped. A future-state map is not the improvement itself: the Lean Enterprise Institute presents mapping as a basis for an implementation plan. After changes, revisit the map and measures to see whether actual performance moved as intended.

Not every visible delay deserves the first intervention. NIST identifies customer impact, expected reduction in lead time or inventory, probability of success and visibility to stakeholders as considerations for selecting improvements. Use those as decision axes, and include workflow-specific obligations such as safety, compliance or service-level commitments when they apply.
- Customer impact: Which delay most affects the customer’s experience or outcome?
- Expected flow improvement: Which change is most likely to reduce elapsed lead time or excess inventory?
- Probability of success: Does the team have evidence and control over the causes of the delay?
- Visibility: Can stakeholders see the problem and assess whether the change worked?
Compare candidate changes using the same evidence and measures. Avoid choosing solely by how easy a task is to speed up if it has little effect on end-to-end flow.
When to use a detailed process map
Stay with the value-stream map when the question concerns overall flow across multiple steps, teams or handoffs. Create a detailed process map for one operation when the broad map identifies it as a likely source of delay and you need to understand its internal tasks, decisions or rework. That sequence preserves the end-to-end perspective while giving a focused view where it is useful.
For guided practice, the Lean Enterprise Institute describes Learning to See as a step-by-step value-stream mapping workbook and also lists an on-demand course based on it. See its value-stream mapping resource for the descriptions.
