Three developers can work in one monolith without turning integration into a recurring crisis: agree where work comes together, keep changes small, integrate them often, and use review and automated checks appropriate to the team. Git can combine edits that do not overlap, but it cannot decide what two competing edits should mean. The aim is not to eliminate every conflict; it is to keep changes from diverging so long that resolving them becomes a project of its own.
Why merge conflicts become a team problem
A conflict is most likely to demand human judgment when two changes touch the same area. Git can combine non-overlapping edits, but overlapping changes may express competing intentions. The team has to decide what behavior the combined code should have, then resolve the text accordingly. See the Git project’s merge documentation.

Long-lived, unseen changes make that decision harder: each person may build on an increasingly different view of shared code. Frequent integration keeps the amount of work meeting at once smaller, though it cannot prevent conflicts when developers deliberately change the same files or behavior.
Agree on a lightweight working agreement
- Choose one integration point. Use the default branch as the shared destination for completed work unless release requirements call for a different arrangement. Make clear to everyone where changes are expected to land.
- Keep work focused and explain its boundaries. Split a feature or fix into small logical changes that can be understood and reviewed independently. The Git project recommends splitting changes into small logical steps and committing each one. Tell teammates which files or behaviors are likely to change, especially for shared interfaces, schemas, build configuration, and broad refactors. Git workflows
- Integrate regularly. Merge small changes into the shared branch as soon as the agreed checks and review are complete. If you use an open feature branch, bring it up to date with its base branch regularly rather than discovering a large backlog of changes at the end. GitHub’s guidance covers branches, commits, pull requests, and keeping work current: Writing code for a project.
- Make review and checks useful, not ceremonial. Agree on a lightweight review policy, and run automated checks before merging. Require reviews or status checks where they protect important code or catch meaningful failures; route sensitive areas to designated owners if that fits the team. A three-person team usually benefits more from clear expectations than from controls that add delay without improving confidence. GitHub documents repository controls in its project-writing guidance.
- Call out dependencies. If one change needs another to exist first, make that relationship visible in the review and branch structure. Do not let a reviewer mistake dependent work for an independent change.
Choose an integration workflow that fits your release needs
There is no universally best branching model for three developers. Consider how quickly changes should reach the shared branch, how much review is needed, how often branches need synchronization, how much confidence tests provide, whether work depends on other changes, and whether the main line can temporarily contain incomplete functionality.

| Workflow | How integration works | Review and synchronization | Best fit and trade-offs |
|---|---|---|---|
| Trunk-based development | Developers integrate small updates frequently into a common branch. | Feedback depends on automated tests and CI; frequent integration reduces the amount of unintegrated work but does not eliminate overlapping edits. | Fits teams with dependable automated checks and a safe way to handle unfinished work. AWS describes it as an option for continuously integrating and keeping code releasable: Trunk branching strategy. |
| Short-lived feature branches with pull requests | A branch isolates a change until it is ready to merge into the shared branch. | A pull request gives teammates a place to discuss and evaluate the change. Keep the branch current and the diff focused; review and checks happen before merge. | Fits teams that want review before integration without allowing branches to drift for long periods. GitHub describes branches as a straightforward choice for collaboration in a shared repository: Writing code for a project. |
| Stacked pull requests | Several focused changes are arranged in layers, with lower branches providing the foundation for changes above them. | Review happens by layer, but branches and review context must stay synchronized as lower changes change or merge. CI behavior across the stack also needs to be understood. | Useful when dependent work would otherwise wait for a foundation to merge. It adds branch-management and review-context overhead. See GitHub’s guide to stacked pull requests. |
When dependent work needs a stack
Suppose one developer changes a shared interface and another builds a feature on it. If the feature cannot be reviewed meaningfully until the interface exists, separate the work into layers: review the foundation first, then the dependent change. A stacked pull request can make that order explicit and keep each layer focused.
Stacks are not free. Changes to a lower layer may affect every branch above it, and reviewers need to know which differences belong to the layer they are evaluating. Make the dependency clear in the pull request, keep the layers small, and account for how CI runs across the stack. If the foundation can merge quickly, ordinary short-lived branches may be simpler.

Resolve a conflict without guessing
- Protect your current work. Commit it or otherwise make sure it is safe before attempting a resolution.
- Inspect both versions and establish intent. Identify the competing edits and the behavior each contributor intended. Ask the other developer when the desired result is unclear.
- Build one coherent result. Edit the conflicted file so it expresses the intended combined behavior; do not simply keep one side because it is easier.
- Stage the resolved file and run relevant tests. Review the resulting diff as well as the tests, since a syntactically clean merge can still have the wrong behavior.
- Continue the merge, or back out if it is too confusing. Git documents staging resolved paths before continuing. If the merge is too tangled to resolve safely,
git merge --abortbacks out of the merge so you can restart from a clearer point. Git merge documentation
How to keep the agreement working
- Tell teammates early when a task will touch shared or widely used code.
- Prefer a sequence of reviewable changes over one large branch that combines unrelated work.
- Keep open branches synchronized with their base so integration problems surface while the change is still fresh.
- Use CI and tests as feedback for the workflow you choose, not as a reason to merge changes nobody understands.
- Revisit branch and review rules when the team’s release process or risk changes.
These practices are guidance drawn from Git, GitHub, and AWS documentation, not the result of a controlled study of exactly three developers. The right balance depends on the team’s codebase, tests, and release needs.
