To host a useful panel discussion, agree on what the audience should learn, prepare a short sequence of open-ended questions, brief the panelists, and guide the conversation so it stays balanced and on time. Plan audience Q&A and test the room or virtual platform before the session. The host’s job is to serve the audience—not to read a script or give every panelist an uninterrupted speech.
Agree on the session before writing questions
Start with the organizer. Confirm the audience, the session’s purpose, its duration and format, the number of panelists, and any event requirements. Ask how much freedom you have to change the question order or intervene if the conversation drifts.

Agree who will introduce the panelists, explain Q&A, watch the time, manage slides or audience microphones, and handle follow-up. Decide how much of the session is for moderator-led discussion and how much is reserved for audience questions. Clarifying the starting conditions and format is part of the preparation process described by the International Association of Facilitators.
Research and brief the panelists
Learn enough about the subject to recognize what is important, and research each panelist’s expertise, perspective, and likely contribution. Consider what the audience already knows and what it needs to understand by the end. This helps you ask questions that draw out useful differences rather than a string of introductory speeches.

Where feasible, arrange a short pre-event call or meeting. Share the session goal, format, timing, themes, and ground rules, including how audience questions will work. Invite suggestions from panelists, but choose the final questions according to what will serve attendees. Toastmasters’ guides emphasize preparation around the topic, panelists, and audience, as well as contacting panelists in advance (Toastmasters, 2020; Toastmasters, 2023).
Build a question path, not a script
Prepare a manageable set of concise prompts, along with a few follow-ups. Arrange them to move from context toward specific examples and practical application. Treat the list as a route through the conversation, not a checklist: skip a question if the panel has already answered it, and follow a more useful direction when one emerges.

- Context: What is happening, or how should the audience understand the issue?
- Relevance: Why does it matter to these attendees?
- Specifics: What example, decision, or challenge makes the issue concrete?
- Application: What can attendees do with what they have learned?
- Difference: Where do informed people agree or disagree, and why?
Give each panelist at least one prompt suited to their particular experience. Avoid automatically asking everyone to answer every question; repetition often produces separate mini-speeches rather than a discussion. Use follow-ups to elicit a useful example, clarify a point, or explore a meaningful difference. Toastmasters recommends audience-focused questions and a progression from broad themes toward concrete application (2020 guidance; 2023 guidance).

Choose the audience-participation format
Decide in advance how attendees can ask questions and when. Questions can be woven into the discussion or held for a dedicated Q&A segment. Choose a method that fits the venue, platform, audience, and available time rather than adding interaction features for their own sake.

Tell attendees the method and time limit before Q&A begins. If time is tight, prioritize questions while seeking a range of voices. Keep an audience-centered question ready in case nobody starts. Toastmasters, the Urban Institute, and the American Nuclear Society describe multiple approaches to audience questions and their practical challenges (Toastmasters; Urban Institute; American Nuclear Society).

Open clearly and get to the discussion
Welcome attendees, state the topic and purpose in plain language, introduce panelists briefly, and explain how Q&A will work. Then ask the first question. For virtual events, Toastmasters recommends moving into the discussion within the first three minutes; treat this as guidance for keeping an online opening concise, not as a fixed rule for every event (Toastmasters, 2020).

Listen for points that deserve a follow-up, connections between panelists’ ideas, and questions the audience may still have. Invite a quieter panelist by name when their perspective could advance the discussion. Connect contributions with a question such as, “How does that compare with the example we just heard?” so that panelists respond to one another rather than delivering isolated answers.

If a panelist dominates, gives an overly long answer, or drifts from the topic, acknowledge the point and redirect with a concise question or transition. Be firm but respectful and apply the same standards to everyone. The aim is audience learning, not satisfying a panelist’s agenda or the moderator’s own curiosity. Toastmasters’ guidance covers probing, bridging ideas, presenting differing views, and intervening respectfully (Toastmasters, 2020; Toastmasters, 2023).
Prepare the room or virtual platform
For an in-person panel
Arrive early and check sightlines, seating, sound, microphone placement, and how audience members will be heard. Walk through the room and test microphones and slides. Toastmasters’ 2018 article suggests a microphone for each moderator and panelist, plus a cordless handheld microphone for audience interaction; adapt that suggestion to the venue and equipment already available (Toastmasters, 2018).
For a virtual panel
Rehearse on the platform you will use. Check audio, video, bandwidth, lighting, framing, chat or hand-raising features, and participant controls. Keep the setup simple if attendees are unfamiliar with the platform. Check audio and video during the rehearsal and again shortly before the session, as Toastmasters advises in its virtual moderation guide.

Protect the ending and close the session
Reserve time to end rather than allowing Q&A to use the entire session. Signal when the discussion is nearing its close, collect a final takeaway or briefly identify the main points, thank the panelists and audience, and point to any agreed next step. Fit the close to the event’s purpose and the organizer’s instructions; conclusion and follow-up belong in the overall moderation plan (International Association of Facilitators).
