A paint maker’s headline sales growth or one year of strong margins can hide very different exposures to construction, automotive, industrial demand, raw-material costs, currency and distribution.
Start by mapping what the company actually sells
“Paint company” can mean a business selling architectural paint, automotive coatings, industrial coatings, protective and marine coatings, aerospace coatings, or a mix of these and related products. Those markets have different customers, demand patterns and routes to market. Compare business segments—not just company names or consolidated revenue.

Begin with the issuer’s latest annual report or Form 10-K, then read its latest quarterly report or Form 10-Q. For each segment, record:

- How products reach customers: company-operated stores, distributors, dealers, direct sales or other channels.
- Segment sales and profit measures the company reports, plus any changes in segment definitions.
- Acquisitions, divestitures or restructuring that make year-to-year figures less comparable.
PPG’s 2025 annual report describes business units, end markets, brands and distribution methods. Sherwin-Williams’ 2024 annual report describes a different business and channel mix. Those reports illustrate why a peer comparison should start with business mix, and why newer filings should be checked before relying on company-specific details.

Separate revenue growth into its drivers
For every major segment, ask whether reported sales changed because of volume, price, product mix, end-market activity, geography, currency or acquisitions and divestitures. A sales increase does not by itself show that a company sold more product: higher prices or a shift toward higher-priced products can raise revenue even when volume is flat or down.
Axalta’s 2025 Form 10-K identifies factors that can affect its net sales, including economic activity, end-market growth, pricing (including raw-material indexing), competition, mix, new-product launches, customer buying habits, vehicle repair costs and currency. Use those as questions to investigate in each company’s own filings, not as evidence that each factor matters equally to every issuer.
Check whether pricing is durable
Compare pricing actions with input-cost changes and customer demand. Determine whether price increases are ongoing or mainly recover earlier inflation, when they took effect, and whether the company says they affected volume, market share or customer retention. Read management’s explanation alongside reported results rather than treating its expectations as achieved performance.

Explain margins and input-cost exposure
Compare gross and operating margins over several years and, where disclosed, by segment. Then reconcile the changes with volume, price, mix, raw materials, freight, energy, labor, restructuring and other reported items. A single year’s margin is not a reliable baseline unless you understand what moved it and whether those conditions are likely to persist.
PPG’s 2025 Form 10-K says raw materials are its single largest production-cost component. It names resins, solvents, reactants, titanium dioxide, additives, epoxy and pigments among its significant raw materials. That is evidence about PPG specifically, not a quantified industry-wide cost profile.
PPG also describes potential cost and availability pressures associated with supplier feedstocks and capacity, market activity, exchange rates, government regulation, tariffs, export constraints, global supply and demand, and logistics. For the company you are evaluating, look for its own disclosures about its input basket and supply risks.

Test the company’s ability to respond
Look for evidence about how quickly price changes reach customers, whether alternative suppliers are available, how the business manages inventory, and whether sourcing is concentrated. Assess whether a company can pass through rising costs without losing enough volume or customers to offset the benefit. Sherwin-Williams’ 2024 report describes strategic supplier relationships, alternative sourcing, inventory management and manufacturing investment as measures it uses to manage supply risk; those are examples of issues to check, not proof that another company has the same safeguards.
Test cash generation and financial resilience
Use the income statement, balance sheet and cash-flow statement together. Net income is an accounting measure; operating cash flow shows how much cash the business generated from operations during the period. Compare the two across multiple years and investigate large or persistent gaps rather than relying on a single-year result.
- Cash conversion: Compare operating cash flow with net income and examine working-capital changes.
- Investment needs: Review capital expenditure against operating cash flow and the company’s stated needs for its plants, distribution network and other assets.
- Debt service: Check total debt, interest costs, maturity dates and the company’s ability to meet obligations if demand weakens.
- Other commitments: Review pension obligations, dividends and share repurchases alongside the cash available to fund them.
- Stress conditions: Ask whether cash generation would remain adequate with weaker end-market demand, higher input costs or disruption to supply.
PPG’s filings include audited financial statements and disclosures about foreign-currency and interest-rate exposures. Use the equivalent disclosures for the company under review; do not transfer PPG-specific exposures or figures to a peer.

Compare peers on like-for-like measures
Select companies with reasonably comparable products, end markets and geographic exposure. Then compare segment growth, margins, cash conversion, capital intensity, leverage, customer and channel exposure, and disclosed raw-material risks. Account for differences in fiscal year, accounting items, acquisitions, divestitures and segment reporting before interpreting a gap as a difference in performance.
| Comparison axis | What to line up | Why it matters |
|---|---|---|
| End markets and product mix | Architectural, automotive, industrial, protective and marine, aerospace, or specialty coatings | Different markets can have different demand patterns and growth drivers. |
| Route to market | Company-operated stores, distributors, direct sales, dealers and other channels | Distribution affects customer access and how companies compete. |
| Growth quality | Volume, price, mix, currency, acquisitions and divestitures | Consolidated sales growth alone does not show what drove the change. |
| Cost resilience | Input exposures, supplier diversity, inventory approach, pricing response and logistics | These factors shape how the company may respond to cost or supply pressure. |
| Financial quality | Multi-year margins, cash conversion, capital intensity, debt service and capital allocation | They help show whether reported earnings translate into durable financial capacity. |
| Valuation | Current share price and share count, selected valuation measures, assumptions and comparison set | A good business is not automatically an attractive investment at any price. |
PPG’s 2025 performance-coatings discussion names Akzo Nobel, Axalta, BASF, Hempel, Kansai Paint, Jotun, Nippon Paint, RPM International, Sherwin-Williams and 3M among competitors. Treat this as a candidate list for further screening, not as a claim that each company is a direct peer across every product or market. PPG identifies competition on product performance, technology, quality, technical and customer service, price, customer productivity, distribution and brand recognition—useful dimensions to examine when filings describe competitive positioning.
Assess valuation after business quality
Only after reviewing operations and financial resilience should you judge the market price. Use current market data, the current share count and recent financial results. Choose valuation measures appropriate to the company and explain the assumptions behind them, including expected growth, margins, reinvestment and risk. Compare the result with the company’s own history and a carefully selected peer group; differences in business mix or accounting can make an apparently simple comparison misleading.
Best Value
The filings discussed here do not establish current share prices, estimates, valuation multiples or whether any particular paint company’s shares are attractive now. A business assessment and an investment decision are separate questions.
Finish with a current risk and evidence check
Read the issuer’s current risk factors and subsequent-event disclosures, and distinguish reported results from management expectations. The reviewed PPG, Axalta and Sherwin-Williams filings discuss exposures such as cyclical end-market demand, raw-material costs and supply disruption, competition, currency, tariffs, and execution of restructuring or other plans. Risk disclosures describe possible exposures; they do not predict that an event will occur.
Figures in a risk disclosure need their full context. For example, PPG’s 2025 filing gives a $447 million sensitivity estimate for a potential reduction in income before taxes from specified adverse exchange-rate changes to the fair value of outstanding foreign-currency hedge contracts, using 2025 exposures and the stated currency shocks. It is a company-specific scenario disclosure, not a forecast of likely losses.

Use a repeatable decision checklist
- Map the business: Record segments, products, end markets, customers and distribution channels from the latest filings.
- Rebuild growth: Separate volume, price, mix, currency and portfolio changes; test management’s explanations against reported results.
- Trace margins: Identify the effects of input costs, freight, energy, labor, pricing, volume, mix and restructuring over several years.
- Check resilience: Assess supplier options, inventory, cash generation, investment needs, debt and other obligations under weaker conditions.
- Choose fair peers: Adjust for product mix, geography, fiscal periods, acquisitions, divestitures and reporting differences.
- Value the shares: Apply current data and explicit assumptions only after the operating and financial review.
- Refresh the evidence: Review the latest risk factors, subsequent events and market data before reaching a conclusion.
