Strengths and weaknesses are internal; opportunities and threats are external. Define the question first, gather information, prioritize the findings, and assign actions rather than treating the matrix as a strategy on its own.
What a business SWOT analysis is for
SWOT is a way to organize what a business does well, where it is constrained, and what is happening outside it that could help or harm performance. It can support decisions about a product, market, or broader plan, but it is a summary tool—not a substitute for market research or a strategy by itself. CFI describes SWOT as one part of broader business analysis and planning (CFI’s SWOT overview; published May 17, 2022).

Start by naming the decision the analysis should inform. For example, a business considering whether to launch a new service could focus on the capabilities needed, the customer demand, and the conditions that might make the launch difficult. A whole-company SWOT and a product-specific SWOT answer different questions, so set the scope and a shared time horizon before a group begins.

Define the scope and decision
Choose whether you are assessing the whole business, one product, a market, or a specific choice. Write down the decision and the period you are considering so participants assess the same situation. There is no single required template or universal time horizon; choose what fits the decision.

Gather evidence before brainstorming
Review relevant business performance, resources, team capabilities, customer feedback, and operational information. For external factors, look at customer demand, market conditions, and competitors. The U.S. Small Business Administration (SBA) recommends market research to understand customers and competitive analysis to identify competitors, market advantage, and barriers (SBA: Plan your business). CFI likewise cautions that assessing internal and external factors depends on understanding the business and its industry.

Fill in the four quadrants
Record factors that are relevant to the decision, not every observation you can think of. Keep each point specific enough that someone can understand what it means and what evidence supports it.

Fire up your engines—it’s time to get down to business.

Quadrant What belongs here Examples Strengths Internal capabilities or advantages Specialized expertise, recognized brand, proprietary technology, or strong operating results Weaknesses Internal limitations Capability gaps, high employee turnover, or declining margins Opportunities External developments the business could act on Market growth, new technology, or changing customer needs Threats External conditions that could harm performance Regulation, disruption, or a declining market -
Check that each factor is in the right place
Ask whether the factor originates inside or outside the business. A growing market is generally an opportunity because it is external, not a strength. New regulation is generally a threat because it is external, not a weakness. A positive or negative effect does not determine the quadrant; where the factor originates does.

Prioritize and connect the findings
Identify which factors matter most to the decision. Ask what evidence could change your assessment, and consider how internal capabilities might help the business respond to external conditions. The point is not to make all four lists the same length; it is to identify the few findings with meaningful implications for plans and resource allocation. CFI discusses SWOT as an input to strategy formulation and planning (CFI: Strategic Planning).

Turn priorities into an action plan
For each priority, decide what to do, who will own it, when it should happen, and how you will judge whether it worked. For example, if a capability gap could prevent a promising product launch, a next step might be to assess whether training, hiring, or a different launch scope addresses it. A matrix without an owner or follow-up can remain a static list rather than inform a decision.
-
Revisit the analysis when circumstances change
Update the SWOT when the business, its plan, or relevant external conditions materially change. The SBA describes a business plan as a living document and discusses reviewing weaknesses and goals; it does not set a universal schedule for reviewing a SWOT (SBA: Why December is a Great Time to Review Your Business Plan, December 2016).
How to make the findings credible
- Replace labels with observations. Instead of writing “great service,” note the specific customer feedback or service results that support the assessment.
- Separate evidence from assumptions. Make clear what is known and what still needs checking before it drives a decision.
- Represent the right perspectives. Identify whose experience informs a point; a management view may not reflect customer or frontline experience.
- Check competitor claims. The SBA recommends identifying competitors by product line and market segment, and considering indirect or secondary competitors as well as barriers to entry.
- Use SWOT alongside broader analysis. A team can mistake familiar beliefs for evidence or leave the matrix as a static list. Pair it with market and industry analysis; CFI identifies PESTEL and Porter’s Five Forces as complementary ways to understand external forces.
What to do after the matrix
Use the prioritized findings to inform a decision: which plan or market to pursue, what resources to allocate, or what uncertainty to investigate next. If a major opportunity depends on an assumption about customer demand, for example, research that demand before treating the opportunity as established. The SBA’s business-planning guidance covers market research and competitive analysis, and its plan-writing guide explains the role of a business plan in starting and managing a business (SBA: Plan your business; SBA: Write your business plan, last updated November 13, 2025). The SBA states, “A good business plan guides you through each stage of starting and managing your business.”
