Reliable multi-cloud failover for GPU inference and training requires two independently operable Kubernetes environments, not a single cluster stretched across providers. Run a cluster in each cloud or region, package the workload as the same immutable OCI image, replicate every stateful artifact outside GPU memory, and steer traffic only after the standby passes health and capacity checks. Keep a secondary GPU pool sized to your recovery-time objective, fence the failed writer before promotion, and rehearse the entire procedure under realistic faults.
Start with two independent failure domains
A failover design is only as resilient as the failures it can survive. Place the primary and secondary environments in different provider or regional failure domains. Each environment should have its own Kubernetes control plane, worker nodes, GPU pool, networking, identity integration, observability, image access and state-storage path. A provider outage must not remove the control-plane API, credentials or registry access needed to recover in the other environment.

Use regional clusters and multiple zones
Within each cloud, use a regional control plane and spread GPU nodes across multiple availability zones where the provider supports them. Kubernetes can distribute pods across nodes with topology-spread constraints, but the Kubernetes API endpoints themselves do not automatically become resilient across zones. Expose the application through an external, health-checked endpoint rather than assuming that an in-cluster service address provides cross-zone or cross-provider recovery.
Define explicit topology rules for inference replicas, queue consumers and metadata services. A typical policy requires replicas to land in different zones and limits the number of replicas sharing one node or failure domain. Verify the resulting placement after every node-pool change; a constraint that is valid for CPU nodes may leave no legal placement on a smaller GPU pool.

Keep the control paths independent
Store cluster configuration, infrastructure definitions, secrets references and promotion runbooks in systems reachable from both clouds. Avoid a recovery procedure that requires logging into the failed provider to obtain the DNS credentials, image-pull secret or infrastructure state. Use separate administrative identities and test them from the secondary environment.
Make the GPU application portable before an outage
Portability is a build and validation discipline. A workload that can be scheduled in both clouds is not necessarily equivalent: GPU architecture, VRAM, driver behavior, CUDA libraries, interconnects and precision support can change throughput or even correctness.
Build one immutable OCI image
Package the inference server, training code, CUDA user-space libraries, framework, operating-system libraries and startup configuration in an immutable OCI image. Pin versions rather than using floating tags. Record the image digest in the deployment manifest so both clusters run byte-for-byte identical application layers.
Recommended Free Tools
Keep the host driver compatible with the CUDA version in the image. The container does not remove the host-driver requirement; a newer image can fail to start on an older driver, while a driver mismatch may produce initialization errors or degraded performance. Validate the image on every target GPU SKU, including the lowest-capacity standby SKU that could be used during recovery.
Maintain a GPU compatibility matrix
Keep the matrix with the deployment source and update it whenever a driver, CUDA or framework version changes. It should record:
- Provider, region and GPU SKU, including available VRAM.
- Host driver version and supported CUDA range.
- Framework and inference-runtime versions.
- Supported precision modes, such as FP32, FP16, BF16 or INT8, and any accuracy threshold.
- Interconnect assumptions for distributed training or multi-GPU inference.
- Container image digest and benchmark threshold.
- Node labels, taints, device-plugin settings and any MIG profile.
Run a startup self-test that checks device count, reported memory, CUDA initialization, kernel execution and a small representative model request. Fail readiness when the test detects a mismatch; serving traffic from a partially working GPU can be harder to detect than a crashed pod.
Standardize the node software lifecycle
Use the NVIDIA GPU Operator or an equivalent provider-supported mechanism to install and reconcile the GPU driver, device plugin and container runtime consistently. The operator can also deploy MIG Manager on MIG-capable nodes. Pin operator and driver versions in each cluster and roll them through a staging pool before changing both primary and standby at once.

Replicate state outside GPU memory
GPU memory and local node disks are not portable failover state. Treat a GPU process as disposable and put durable state in replicated services reachable from both environments.
Replicate the complete artifact set
Replicate model weights, tokenizer files, configuration, preprocessing code or bundles, datasets required for recovery, request queues, metadata and checkpoints. Object storage with cross-region or cross-provider replication is common for large immutable artifacts; databases or durable queues handle metadata and in-flight work. Record a versioned manifest that ties a model, tokenizer, code image and configuration together. Promotion should select a complete manifest, not simply the newest weight file.
Replication is asynchronous in many designs. Flush and replication lag depends on storage configuration and workload, so measure it rather than assuming that an acknowledged write is already available in the secondary. Keep the last successfully replicated version and its timestamp visible to operators.
Choose semantics for inference and training
Inference
Pre-position the model and tokenizer on standby nodes or in a cache that the secondary can fill quickly. After health and capacity gates pass, redirect new requests to the secondary. Decide how to handle requests that were in flight at the time of failure: retry only idempotent requests, attach request identifiers for deduplication, and make queue visibility timeouts long enough to avoid duplicate work without delaying recovery.
Free tools Windows power users keep installed

Training
Checkpoint at a bounded interval to replicated storage and resume from the last committed checkpoint. The recovery point objective (RPO) is therefore bounded by the checkpoint interval plus storage replication lag, not by the amount of GPU memory in use. Do not assume that live GPU memory, optimizer state held only on the failed node, or a local temporary file can move between providers.
Define RTO and RPO per workload
Recovery time objective (RTO) is the maximum acceptable time from declaring failure to serving useful work. Recovery point objective (RPO) is the maximum acceptable loss of acknowledged progress. An interactive inference API may require a short RTO but can reload an immutable model; a long-running training job may tolerate a longer RTO while requiring a tightly bounded checkpoint RPO. Set these values separately for each service and use them to size standby capacity and checkpoint frequency.
Size standby GPU capacity to the recovery objective
There is no universal standby percentage. Capacity depends on the workload’s GPU demand, startup time, queue backlog, model size, replication speed, quota and the amount of performance degradation you will accept during recovery.

Choose a standby mode
| Mode | What is running | RTO characteristics | Trade-off |
|---|---|---|---|
| Hot standby | Serving replicas or training workers are already running with models loaded. | Fastest promotion because traffic can move after health checks. | Highest idle GPU cost and risk of serving stale artifacts if synchronization is poor. |
| Warm standby | GPU nodes and cluster capacity are provisioned; pods and model caches start during failover. | Predictable but includes image pull, model load and readiness time. | Lower cost than hot standby, but storage and startup latency must fit the RTO. |
| Cold standby | GPU nodes, quotas or even the cluster are created only after failure. | Usually the slowest and least predictable option. | Lowest idle cost, with exposure to quota denial, provisioning delays and image or driver failures. |
GPU node pools incur cost even when no GPU workload is running, so make the standby policy explicit and review it with finance and operations. A warm pool is useful only if the provider can actually supply the required SKU when you need it; a nominal quota is not the same as guaranteed or pre-provisioned capacity.
Use a simple capacity equation
For inference, estimate the GPU capacity required during recovery as:
standby GPUs = peak recovered demand × safety factor ÷ sustainable throughput per GPU
Use the throughput measured on the secondary SKU and precision mode, not the primary benchmark. Add capacity for the backlog accumulated during detection and promotion, and state the degradation policy: for example, lower concurrency, smaller batch sizes or a reduced model may be acceptable temporarily. For training, size for the number of workers needed to resume within the RTO, then verify that checkpoint loading and network bandwidth do not dominate startup.
Account for quotas and regional scarcity
Request and monitor GPU quotas in the secondary before an incident. Test the exact SKU and region, because a quota for one GPU family does not guarantee another. Keep a documented fallback SKU only when the compatibility matrix proves that its VRAM, precision and throughput meet the recovery threshold.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesChoose GPU isolation deliberately
Partitioning can improve utilization, but it changes isolation and performance characteristics.
| Allocation | Isolation | Best fit | Important limitation |
|---|---|---|---|
| Whole GPU | Dedicated memory and fault domain. | Large models, predictable latency and distributed training. | Lowest utilization when workloads are small or bursty. |
| MIG | Supported GPUs are divided into hardware-isolated instances; each instance appears to applications as a standalone GPU. | Multiple inference services with known, bounded memory profiles. | Only available on supported GPU models and profiles; a slice has less memory and compute than the parent GPU. |
| Time-slicing | Multiple workloads share a GPU through scheduling. | Lightweight or bursty jobs where strict isolation is unnecessary. | Unlike MIG, it does not provide the same memory and fault isolation, so noisy-neighbor and fault-propagation risks remain. |
On supported configurations, GKE documents up to seven MIG slices per GPU, and NVIDIA documents up to seven isolated GPU instances for supported MIG setups. Treat those as platform and hardware limits, not a promise that every SKU or cloud configuration exposes seven usable slices. Keep the same profile and device-plugin behavior in both clusters or make the deployment explicitly profile-aware.

Build health checks that can authorize promotion
A process being alive is not enough to declare a GPU service healthy. GPU problems can be silent, degrading performance or returning incorrect results instead of crashing.
Collect signals from every layer
- GPU temperature, utilization, memory errors, device count and reported memory.
- Node readiness, taints, kernel and driver errors, and device-plugin health.
- Application latency, error rate, throughput and model-quality canaries.
- Queue depth, age of the oldest request and retry volume.
- Checkpoint age, last committed checkpoint identifier and storage replication lag.
- Image-pull failures, registry reachability, identity errors and GPU quota responses.
- Inter-zone and inter-cloud network latency, packet loss and egress saturation.
Provider GPU health checks can surface incorrect GPU counts and network faults for alerting, cordoning and rescheduling. Integrate those signals with application metrics rather than relying on one provider condition.

Require a quorum of independent signals: the primary is unreachable or conclusively unhealthy, the secondary control plane is available, the required GPU nodes are ready, the selected artifact manifest is replicated, a canary request succeeds, and replication lag is within the declared RPO. A single transient latency spike should not trigger a global switch, while a silent correctness failure should not be hidden by a green liveness probe.
Fence the old writer
Split brain occurs when both clouds accept writes or process the same queue. Before promoting the secondary, revoke or disable the primary writer, remove its queue-consumer lease, or use a quorum-backed fencing token that only the current epoch can present. Make the epoch part of every write and reject stale epochs in the database or queue consumer. If fencing cannot be confirmed, stop promotion and keep the service read-only or unavailable rather than creating divergent state.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Follow a deterministic failover runbook
- Declare the incident. Record the start time, affected service, suspected failure domain and incident owner. Freeze unrelated deployments.
- Confirm the failure. Check provider status, cluster API reachability, node and GPU signals, application canaries and network paths. Distinguish a regional outage from a bad release or an exhausted quota.
- Freeze and fence the primary. Stop new writes and queue consumption where possible, invalidate the old writer epoch, and document the last acknowledged checkpoint or artifact manifest.
- Verify secondary control-plane access. Confirm credentials, DNS or traffic-manager administration, registry access, secrets retrieval and storage endpoints from the secondary.
- Validate capacity. Confirm the required GPU nodes, quotas, MIG profiles, drivers, device-plugin registrations and topology placement. Do not promote a cluster that has fewer usable GPUs than the runbook assumes.
- Select replicated state. Choose the newest complete model or checkpoint manifest whose integrity check passes and whose replication timestamp satisfies the RPO.
- Deploy and warm the workload. Apply the pinned image digest and configuration, pull images, load model artifacts, restore checkpoints and run GPU and application self-tests.
- Canary traffic. Send a small, controlled fraction of requests, verify latency, error rate, queue behavior and output correctness, then increase traffic in stages.
- Switch global routing. Update the external health-checked endpoint or traffic manager only after all gates pass. Keep the old route disabled until ownership is clear.
- Observe and stabilize. Watch saturation, replication, retries, cost and user-facing errors. Adjust batching or concurrency only within the documented degraded-mode policy.
- Recover the failed side separately. Rebuild or repair the primary, validate it as a fresh standby, and do not return traffic until fencing, state convergence and a rollback plan are complete.
Design rollback and failback as carefully as failover
Failback is another write transition, not a DNS undo. Establish which environment is authoritative, replicate any state created during the outage back to the repaired side, and obtain a new fencing epoch. Drain traffic from the secondary, verify that in-flight requests and queue leases are settled, then perform a canary switch. Keep the secondary available until the primary has passed the same readiness and integrity tests used for promotion.
Compare cloud designs on the dimensions that affect recovery
Provider names matter less than the properties below. Record the values for every candidate region and GPU SKU in your architecture decision record.
| Dimension | Questions to answer |
|---|---|
| GPU architecture and VRAM | Can the secondary run the model with the required memory, precision and batch size? |
| CUDA and driver support | Are the host driver, container CUDA libraries and framework versions compatible? |
| Zone and region topology | Are regional control planes, multiple zones and external health-checked endpoints available? |
| Capacity assurance | Are GPUs pre-provisioned, quota-approved or merely requested on demand? |
| RTO and RPO | Do node startup, model loading, checkpoint restoration and replication lag fit the target? |
| Network behavior | What latency, egress exposure and bandwidth apply to replication and user traffic? |
| Control-plane dependencies | Can operators manage DNS, identity, registry and storage if the primary provider is unavailable? |
| Isolation mode | Will the design use whole GPUs, MIG or time-slicing, and are equivalent profiles available? |
| Observability | Can GPU, node, application, queue and replication signals be correlated across clouds? |
| Operational complexity | How many independent upgrades, policies, runbooks and on-call skills must be maintained? |
| Standby cost | What GPU, storage, data-transfer and control-plane charges persist in the chosen standby mode? |

Common design mistakes and their fixes
Stretching one Kubernetes cluster across clouds
A single logical cluster creates dependencies on one control plane, network and identity path. Use independent clusters and deploy the same release to both.
Assuming a replica means recoverable capacity
A scheduled pod can remain pending when the secondary has no GPU quota or the requested SKU is unavailable. Pre-provision or continuously verify the pool and alert on pending GPU pods.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Copying weights but not the runtime
Weights without the matching tokenizer, preprocessing code, configuration and image can produce wrong outputs or fail at startup. Replicate a versioned artifact manifest that references all components.
Using liveness as a promotion signal
A live process can have a broken device, incorrect GPU count or severe latency. Add CUDA self-tests, representative canaries and queue or checkpoint checks.
Ignoring replication lag
Promoting immediately after a write can lose acknowledged progress when replication is asynchronous. Display the last replicated version and enforce the RPO gate.
Failing back without fencing
Routing traffic back while the secondary still owns writes can create divergent models, duplicate jobs or conflicting metadata. Perform a deliberate ownership transfer with a new epoch and drain confirmation.

- Two independent Kubernetes clusters in separate provider or regional failure domains.
- Regional control planes, multi-zone GPU placement and topology-spread constraints.
- External, health-checked global traffic steering.
- Immutable OCI image with pinned OS, framework, CUDA and image digest.
- Validated GPU compatibility matrix for every target SKU and fallback.
- Consistent driver, device-plugin, runtime and MIG management.
- Replicated models, tokenizers, datasets, queues, metadata and checkpoints.
- Documented RTO, RPO, checkpoint interval and replication-lag threshold.
- Standby GPU capacity and quota verified against the recovery equation.
- Multi-signal health gates, canaries and a tested fencing mechanism.
- Failover, degraded-mode and failback runbooks exercised in game days.
The durable pattern is straightforward but operationally demanding: keep compute replaceable, state replicated and ownership explicit. When both clusters can independently start the same pinned workload, obtain the same verified artifacts and prove GPU health before accepting traffic, a provider failure becomes a controlled promotion instead of an improvised rebuild.
