Compare FMCG companies on two separate but connected dimensions: operating margin for profitability and market share for competitive position. Calculate operating margin as operating profit divided by revenue (or turnover), then compare market share only after fixing the category, geography, channel, period and value-versus-unit denominator. A company with the biggest share is not automatically the most profitable, and a margin leader may be losing relevance if its share is shrinking.
The reliable approach is to align accounting scope and market-data scope, show reported and underlying margins separately, track both share level and share change, and investigate price, volume, mix, distribution, promotion and costs before drawing a conclusion.

What the two measures tell you
Operating margin measures conversion of sales into operating profit
Operating margin is the portion of revenue left after operating costs, before financing and tax effects. Use this formula:
Operating margin (%) = operating profit ÷ revenue (or turnover) × 100

Take both figures from the same audited income statement and the same reporting period. If a company calls sales “turnover,” treat turnover as the revenue denominator. A margin of 18% means the company generated 18 of operating profit for every 100 of reported sales; it does not mean 18% of cash flow or net income.
Market share measures competitive position within a defined market
Value share is the estimated retail value of a brand’s units purchased by consumers divided by the estimated retail value of all units in the relevant industry, category or sub-category. In practical terms, it answers, “What percentage of category spending went to this brand or company?”
Unit share uses the number of units instead of their retail value. The two can move in opposite directions: a price increase can lift value share while unit share falls, whereas discounting can increase units without increasing retail value proportionately.

Share is meaningful only with a scope statement. Category boundaries, geography, channel coverage, private-label treatment, panel methodology and the reporting period can all change the result. Management uses value share to assess brand and group performance against competitors in the categories and geographies where it operates, but that assessment is not a universal share ranking across every market.
Start by making the companies comparable
Select a peer set with real overlap
Choose companies that sell into overlapping categories and geographies. A global household-products group and a regional beverage producer may both be called FMCG companies, yet a consolidated comparison can be misleading if their customers, categories and cost structures barely overlap.
For each company, record:
- Fiscal year-end and the exact period covered.
- Reporting currency and whether figures are nominal or constant-currency.
- Consolidated, continuing-operations or segment scope.
- Categories and geographies that generate the relevant sales.
- Acquisitions, disposals or major portfolio changes during the period.
Keep accounting scope consistent
Never compare one company’s high-margin personal-care segment with another company’s consolidated group margin. Use consolidated-to-consolidated or segment-to-segment figures, and identify whether discontinued operations remain in the denominator.

Currency conversion can help presentation but does not make business models identical. Convert revenue and operating profit at a stated rate only when a common-currency comparison is necessary; retain the companies’ reported figures alongside the converted view.
Calculate reported and underlying operating margins
Use audited statement lines first
- Locate operating profit (sometimes labelled operating income) in the income statement.
- Locate revenue or turnover for the same period and consolidation scope.
- Divide operating profit by revenue and multiply by 100.
- Round consistently, such as to one decimal place, and retain the unrounded calculation in your workbook.
- Reconcile the result to the company’s published margin percentage where one is provided.
Illustrative calculation: a company reporting 12.0 billion in revenue and 1.8 billion in operating profit has an operating margin of 15.0% (1.8 ÷ 12.0 × 100). This example is a calculation method, not a reported company result.
Show underlying or adjusted figures beside reported figures
Companies may publish an “underlying,” “adjusted” or similarly named margin that removes selected items. It can help analyze recurring trading performance, but it is not interchangeable with the audited reported margin. Read the reconciliation and list every excluded item, such as restructuring, impairment, acquisition costs or other exceptional charges.
Unilever’s 2023 filing illustrates the difference: its 2022 reported operating margin was 17.9%, while its 2022 underlying operating margin was 16.1%. The 1.8-percentage-point gap is a reminder to display both measures rather than rank companies using whichever is more favorable.
Interpret changes in margin, not just the latest level
Calculate year-over-year change in percentage points (for example, 16.0% to 15.0% is down 1.0 percentage point) and the relative change in profit when useful. A stable margin through volatile input costs may indicate pricing power or productivity; a sudden jump may instead reflect a disposal, accounting reclassification or a one-time charge in the prior period.

Retail-audit data can estimate value share from observed sales, while consumer panels may estimate purchases by participating households. Results from these systems are not automatically interchangeable. A strategic market set can also change between periods, so a reported share trend may reflect a changed denominator rather than a gain or loss against the same competitors.
Choose value share, unit share or both
- Value share: best for comparing control of category spending and premium positioning.
- Unit share: best for comparing physical volume and reach when pack sizes and prices differ materially.
- Both: preferred when inflation, pack-size changes or premiumization could distort the story.
State whether private label is included. Excluding retailer brands can make a branded company’s percentage look larger, while including them shows the full competitive set.
Build a like-for-like comparison table
A useful table keeps accounting and market definitions visible together rather than hiding caveats in footnotes.
| Company | Fiscal period | Revenue / turnover | Operating profit | Reported margin | Underlying / adjusted margin | Category and geography | Channel and denominator | Value share | Unit share | Share change | Currency and scope notes |
|---|---|---|---|---|---|---|---|---|---|---|---|
| Company A | FY 2025 | Reported figure | Reported figure | Calculated | Published or not stated | Defined market | Defined channel; value or units | Provider result | Provider result or not stated | Year-over-year change | Consolidated or segment; currency |
| Company B | FY 2025 | Reported figure | Reported figure | Calculated | Published or not stated | Same market definition | Same channel and denominator | Provider result | Provider result or not stated | Year-over-year change | Consolidated or segment; currency |
Use “not stated” when a company or data provider does not disclose a comparable value. Do not fill a missing cell with a proxy from a different period, channel or category.
Read levels and trends in the right order
Rank margins only inside comparable scopes
First rank reported margins among companies with matching accounting scope. Then show underlying margins as a separate ranking. If exceptional items affect only one peer, explain the impact rather than silently substituting an adjusted number.
Compare share level and share change together
A 30% share that falls by 2 percentage points can be strategically weaker than a 10% share gaining 2 points, depending on category economics and trajectory. Report the starting share, ending share and change in percentage points, using the same provider and definition.

Prefer a three- to five-year trend when disclosures permit it. A single year can be distorted by a product launch, supply disruption, retailer reset, acquisition or temporary promotion.

NIQ reported global FMCG value-sales growth of 3.5% and volume growth of 0.9% for 2024 versus 2025. The gap indicates that value growth in that comparison included substantial price or mix effects; it should not be treated as equivalent to selling 3.5% more units. Use the same distinction when interpreting a company’s value-share movement.
Use a four-quadrant margin-and-share framework
| Margin direction | Share direction | What it may indicate | Evidence to check |
|---|---|---|---|
| High or rising | High or rising | Potential scale, pricing power, strong mix or efficient execution | Organic volume, distribution, innovation, input costs and promotion |
| High or rising | Falling | Price-led growth, premium focus, reduced investment or selective retreat | Unit share, price index, advertising, distribution and category strategy |
| Low or falling | Rising | Promotion-led acquisition, entry investment, unfavorable mix or cost pressure | Discount depth, trade spending, raw materials, productivity and retention |
| Low or falling | Falling | Possible competitive, cost or portfolio problem | Lost distribution, private-label pressure, supply service, innovation and restructuring |
These are diagnostic hypotheses, not causal conclusions. Two ratios cannot prove why performance changed. Confirm the explanation with operating disclosures and market data.

Price and volume
Price increases can protect margin while reducing units and unit share. Conversely, lower prices or heavier promotions can lift units and value share temporarily while compressing margin. Look for organic sales split into price and volume where the company provides it.
Mix and pack architecture
Premium products, larger packs or a shift toward high-margin categories can raise operating margin without broad-based share gains. A move toward entry-price packs can do the reverse. Compare category-level share and average selling-price indicators when available.

Resins, pulp, agricultural commodities, energy, freight and labor can affect FMCG margins. Check whether management attributes changes to input inflation, pricing recovery, procurement savings, manufacturing productivity or logistics. A margin decline during a share gain may reflect deliberate investment or delayed cost recovery.
Best Value
Advertising, promotion and distribution
Higher media spending, retailer promotions and wider distribution can support share but reduce near-term margin. Assess whether share gains persist after promotional periods and whether numeric or weighted distribution improved.
Innovation and portfolio changes
New formats can expand a category or cannibalize existing products. Acquisitions can add share immediately while bringing integration costs, different margins or a new geographic mix. Compare organic performance with reported growth and isolate acquired sales where disclosed.
Currency and one-off items
Currency translation can move reported revenue and profit even when local operations are unchanged. Restructuring, impairments and disposals can distort reported margin. Keep these effects separate from underlying trading performance and state the currency basis for every comparison.

Assume two companies sell in the same laundry category and country, measured by the same retail-audit provider and calendar year. The figures below are illustrative.
| Metric | Company A | Company B |
|---|---|---|
| Revenue | 10.0 billion | 8.0 billion |
| Operating profit | 1.50 billion | 1.04 billion |
| Operating margin | 15.0% | 13.0% |
| Value share, prior year | 18% | 9% |
| Value share, current year | 17% | 11% |
| Share change | −1 percentage point | +2 percentage points |
Company A has the higher margin but lost share. Investigate price increases, premium mix, reduced promotion or distribution losses before calling the result successful. Company B gained share but has the lower margin; check whether discounts, launch spending, input inflation or an unfavorable mix explain the gap. If B’s underlying margin is stable and its share gains persist without excessive promotion, the lower current margin could represent a deliberate investment rather than structural weakness.
Common comparison errors and how to fix them
- Mixing periods: align fiscal years and calendar-year market data, or label the mismatch explicitly.
- Mixing scopes: do not pair a brand’s share with a diversified group’s consolidated margin without explaining the bridge.
- Comparing value share with unit share: put the denominator in the column heading and discuss price effects.
- Ignoring private label: state whether retailer brands are in the market total.
- Ranking adjusted margins as reported: show excluded items and retain the audited figure.
- Using a changed strategic market set: verify that the category and geography denominator is stable across years.
- Overinterpreting one year: add a three- to five-year trend or mark the conclusion as provisional.
- Assuming correlation is causation: test price, volume, mix, distribution, promotion and cost evidence before assigning a reason.
A repeatable workflow for analysts
- Define the question. Decide whether you are evaluating profitability, competitive position, growth quality or durability.
- Freeze the peer set. Record overlapping categories, geographies, fiscal periods and consolidation levels.
- Extract audited figures. Capture revenue, operating profit, reported margin and any reconciliation to an underlying margin.
- Calculate and verify. Recompute each reported margin and investigate rounding or classification differences.
- Write the market scope line. Specify category, geography, channel, period, provider, private-label treatment and value or unit denominator.
- Collect level and change. Record current share, prior share and percentage-point movement from the same methodology.
- Build the comparison table. Keep accounting fields, market fields and caveats in separate columns.
- Explain divergence. Examine price, volume, mix, input costs, productivity, advertising, promotion, distribution, innovation, acquisitions and currency.
- Stress-test durability. Look for persistence beyond a promotion, stable distribution, manageable input exposure and a consistent market definition.
- State the limits. Identify any missing unit share, changed category scope, non-comparable currency or undisclosed adjustment.
Decision checklist
- Are operating profit and revenue from the same audited scope and period?
- Are reported and underlying margins shown separately?
- Is market share defined by category, geography, channel, period and denominator?
- Are value share and unit share distinguished?
- Is private label included or excluded consistently?
- Does the table show both share level and percentage-point change?
- Have price, volume, mix, distribution, promotion and cost effects been tested?
- Are acquisitions, disposals, currency and exceptional items identified?
- Does the conclusion distinguish evidence from a plausible hypothesis?
Bottom line: find profitable, durable share
The strongest FMCG comparison is not a single leaderboard. It pairs a consistently calculated operating margin with a tightly defined market-share series, then explains how price, volume, mix, distribution, promotion and costs connect the two. A company that gains share while margins fall may be investing for future scale—or buying temporary volume. A margin leader that loses share may be exercising pricing power—or underinvesting. Only aligned scopes, multi-year trends and operating evidence can distinguish those outcomes.
