Compare the two businesses with the same earnings bridge, but do not treat them as if their cost bases behave identically. Start by splitting reported sales growth into price, volume, mix and currency or portfolio effects. Then explain gross-profit and operating-profit changes through input costs, procurement, productivity, mix, foreign exchange, manufacturing efficiency and fixed-cost absorption. For paint companies, add crude-linked resins and solvents, titanium dioxide, inventory valuation and the lag before dealer price increases take effect. The result is a defensible answer to the questions that matter: how much growth is real demand, whether pricing has recovered inflation, and whether a margin gain is durable.
The core question: what actually changed in earnings?
A company can report strong revenue growth while selling fewer units, if price increases are large enough. It can also report higher gross margin even while raw-material inflation is severe, if pricing, mix or productivity offsets the cost pressure. Conversely, a falling commodity price may not help the current quarter when expensive inventory is still being consumed.

Use two linked bridges for every company:
- Sales bridge: reported sales growth = price effect + volume effect + mix effect + currency and portfolio effects.
- Profit bridge: gross-profit and operating-profit change = input-cost inflation or deflation + procurement and productivity + mix + foreign exchange + manufacturing efficiency + fixed-cost absorption, less any reinvestment in advertising, distribution or capacity.
Keep reported figures separate from constant-currency figures. Match fiscal periods, countries and consolidation perimeters before comparing percentages. A calendar-year FMCG result should not be lined up casually against a paint company whose quarter covers a different season or geography.

Price is not the same as demand
For each company, write down reported sales growth and then identify the company’s own price and volume definitions. FMCG groups often publish “underlying sales growth,” “volume growth” or “real internal growth.” Use those disclosed definitions rather than trying to infer demand from revenue and an assumed inflation rate.

The arithmetic can be approximate because companies may calculate price, volume and mix on different bases, but the direction must be explicit. If price is 6% and volume is negative 2%, a 4% underlying increase is pricing-led, not evidence that consumers bought more.
Mix and portfolio effects need their own line
Mix captures the effect of customers buying different pack sizes, brands, categories, channels or product grades. A premium product shift can lift sales and margin without a comparable increase in units. Portfolio effects include acquisitions, disposals and changes in consolidation. Currency translation should be isolated, especially when one company has a larger emerging-market footprint.
Use a period and geography control
- Use the same fiscal quarter or year for both companies.
- State whether figures are reported or constant currency.
- Keep continuing operations separate from acquisitions and disposals.
- Note major seasonal differences, such as decorative-paint demand around construction cycles.
How to read FMCG earnings
Start with the company’s disclosed volume and price measures
Unilever’s 2024 annual report illustrates the approach. In emerging markets, underlying sales grew 4.1%, comprising 2.5% volume and 1.5% price. The small difference between the components and the total reflects rounding and the company’s calculation conventions. The important conclusion is that both volume and price contributed; the figure should not be described simply as “4.1% demand growth.”

For another period, Unilever’s 2025 report recorded a 46.9% gross margin, up 20 basis points. The stated drivers were supply-chain savings, volume leverage and positive mix. That is a useful warning: a margin increase cannot automatically be labelled a commodity benefit when the company attributes it to savings, operating leverage and mix.
Separate commodity effects from execution
In the 2024 discussion, Unilever said gross-margin improvement reflected volume leverage, mix and net productivity in material, production and logistics costs. Input costs were deflationary in the first half and became slightly inflationary in the second half. A proper analysis therefore records both the direction and the timing of input costs instead of assigning the full-year margin change to one commodity cycle.

- Did price exceed volume, or did volume lead?
- Did consumers trade up, trade down or change channels?
- Were material, production and logistics costs inflationary or deflationary in each half?
- Did productivity savings offset costs permanently, or did management reduce marketing or distribution spending?
What FMCG disclosures usually do not tell you
FMCG reports may not provide a single percentage for raw-material cost as a share of sales, nor a precise sensitivity to every commodity. Do not manufacture one from a broad category label. Instead, record the disclosed cost commentary, the timing of price actions and whether volume recovered after pricing.

Identify the basket before judging the margin
Paint manufacturing has a more visible connection to industrial inputs. PPG identifies resins, solvents, reactants, titanium dioxide, additives, epoxy and pigments as significant materials, and says organic inputs are primarily petroleum-derived. Titanium dioxide and other inorganic materials are exposed to global supply and demand. PPG describes raw materials as its single largest production-cost component.
A 2026 Motilal Oswal sector report estimates that crude-linked derivatives—including solvents, resins, binders and phthalic anhydride—represent about 40% of paint raw-material baskets for the companies it covers. Treat that as the report’s estimate for its covered companies and period, not as a universal industry constant or a company-reported accounting ratio.
Crude-linked materials are not the whole story
Two paint companies with similar crude exposure can have different earnings outcomes because their formulations and purchasing contracts differ. Check:
- Resins, binders and solvents: primarily linked to petroleum feedstocks and refining-chain prices.
- Titanium dioxide: globally traded, so both its price and the reporting currency matter.
- Pigments, additives and reactants: influenced by supplier concentration, energy costs and regional capacity.
- Epoxy and specialty components: may follow different cycles from decorative paints.
Record the company’s own wording on exposure. If a filing lists materials but does not quantify their share, write “not stated” rather than borrowing a sector estimate.
Add channel and product mix
Paint margins can change when the mix shifts between decorative and industrial coatings, premium and economy grades, or contractor and retail channels. Dealer discounts, tinting economics and promotional activity can make a nominal price increase less powerful than the list-price announcement suggests.

Why pass-through is delayed
Price increases take time to reach the income statement
When crude, resin or solvent prices rise, a paint company may announce a price increase before the higher price is fully collected. Dealers can hold old-price inventory, competitors can resist the move, and customers can switch to lower-priced products. The result is a period in which costs rise faster than realized net pricing.
When input prices fall, the reverse is also possible. The company may still consume inventory purchased at the previous higher price. Margin improvement appears only as that stock is sold and replaced with cheaper material. The profit response can therefore lag the commodity move by a quarter or more, but the exact lag must be verified from each company’s inventory and management disclosures.
Inventory valuation changes the apparent sensitivity
Compare procurement dates with consumption dates. Rising-cost inventory can temporarily depress gross margin after a commodity peak; falling-cost inventory can temporarily delay the benefit of deflation. Note inventory days, raw-material coverage and any disclosed standard-cost or weighted-average-cost method. Never infer a precise quarter-by-quarter sensitivity from spot prices alone.
Measure the size and timing of actions
For each pricing round, capture the announcement date, effective date, approximate percentage if disclosed, affected categories and channel. Then compare it with the period in which input costs moved. A price action that fully covers inflation in a list-price table may still under-recover it in realized net sales after discounts and mix.
Bridge gross profit and operating profit separately
Gross-profit bridge
Use a bridge that assigns each material movement once:
| Driver | What to examine | Typical interpretation |
|---|---|---|
| Input costs | Raw-material inflation or deflation by period | Direct cost pressure or relief, adjusted for inventory timing |
| Price | Realized net pricing after discounts | Shows whether pass-through covered costs |
| Volume leverage | Units through factories and distribution | Higher throughput can spread fixed manufacturing costs |
| Mix | Premium, economy, category and channel composition | Can lift or reduce margin without a commodity change |
| Procurement and productivity | Supplier terms, material yield, logistics and production savings | May be recurring or a one-off benefit |
| Foreign exchange | Transaction and translation effects | Can offset or amplify local input movements |
Operating-profit bridge
After gross profit, explain what happened to advertising, distribution, research, capacity and other operating expenses. A company can preserve gross margin by spending more on marketing, or allow gross margin to rise while reinvesting the benefit in distribution. Operating margin is the test of whether gross-profit gains flowed through.

Fixed-cost absorption matters when factories run below or above normal utilization. A volume recovery can expand operating margin even if unit material costs are unchanged. Conversely, a demand slowdown can erase the benefit of lower resin prices by leaving plants under-utilized.

How to judge whether pricing recovered inflation
Use realized, not announced, pricing
Compare the price contribution in the sales bridge with the company’s commentary on input costs. If price is positive but volume is negative and gross margin is flat, pricing may have protected profit per unit without preserving demand. If price exceeds input inflation and volume holds, recovery is stronger.
Look for the second-period test
A first quarter of pricing can benefit from favorable mix or customer inventory. Check the next period for repeatability: did volume stabilize, did competitors follow, and did net pricing remain after promotions? A single list-price action is not proof of a durable pass-through regime.
Distinguish temporary help from structural improvement
- Lower commodity costs are cyclical and can reverse.
- Procurement savings may persist if contracts, specifications or suppliers changed.
- Productivity gains are durable only when management identifies a continuing process or technology benefit.
- Mix gains can fade if consumers trade down or a premium launch matures.
- Volume leverage depends on demand and factory utilization.
Worked reading of the available FMCG evidence
The Unilever figures show why a careful bridge is more informative than a headline margin number. In 2024 emerging-market underlying sales rose 4.1%, with 2.5% volume and 1.5% price. That combination indicates balanced growth rather than a purely inflationary increase. The same report attributed gross-margin improvement to volume leverage, mix and net productivity in material, production and logistics costs, while input-cost conditions moved from deflation in the first half to slight inflation in the second.

In 2025, gross margin rose 20 basis points to 46.9%, with supply-chain savings, volume leverage and positive mix identified as drivers. The evidence supports calling the improvement a combination of execution and mix; it does not support calling it a pure raw-material windfall.

Paint-specific failure modes and fixes
Failure: treating the 40% estimate as every company’s ratio
Fix: label the approximately 40% crude-linked figure as Motilal Oswal’s estimate for its covered companies and period. Replace it with a company-specific disclosure when available.
Failure: matching spot crude to current-quarter margin
Fix: check inventory days, procurement timing and management comments. Explain the lag instead of forcing a same-quarter correlation.
Failure: ignoring titanium dioxide and currency
Fix: track titanium-dioxide pricing, supply-demand conditions and the currency of purchase or reporting. A crude decline does not guarantee lower total paint costs.
Failure: using list prices as net prices
Fix: include dealer discounts, rebates, promotions and channel mix. Compare realized revenue per unit where disclosed.
Failure: calling every margin gain “cost savings”
Fix: allocate the change among input costs, mix, productivity, procurement, operating leverage and foreign exchange before reaching a verdict.
A repeatable step-by-step process
- Set the comparison frame. Match fiscal periods, geography, continuing operations and currency basis.
- Extract the sales bridge. Record reported growth, price, volume, mix, currency and portfolio effects using each company’s definitions.
- Map the cost basket. For FMCG, capture disclosed material, production and logistics commentary. For paint, list resins, solvents, binders, titanium dioxide, pigments, additives and other named inputs.
- Mark the cost direction by sub-period. Record when inflation or deflation occurred, rather than using only the annual average.
- Check pass-through. Compare effective pricing, discounts and timing with the input-cost move.
- Adjust for inventory. Note inventory days, procurement timing and whether high- or low-cost stock was consumed.
- Build the gross-profit bridge. Assign movements to inputs, price, mix, productivity, procurement, foreign exchange and manufacturing efficiency.
- Build the operating-profit bridge. Add advertising, distribution, capacity, research and fixed-cost absorption.
- Test durability. Review the following period for volume, pricing, commodity reversal and repeatability of savings.
- Write the verdict with limits. State what is demonstrated, what is an estimate and what the company does not disclose.
What a high-quality conclusion should say
The strongest comparison does not declare one sector universally better. It identifies the mechanism behind each company’s result. An FMCG company may show volume-led growth and productivity-supported margin expansion even while input costs turn mildly inflationary. A paint company may have greater direct exposure to crude-linked materials, yet its reported margin can lag a crude decline because of inventory and delayed dealer pricing. The relevant judgment is whether price, mix, productivity and utilization can keep earnings resilient after raw-material conditions normalize.
