Start with workflows where an AI agent can assist a person, uses approved information, and produces work that is easy to check or undo. Raise the bar when an agent can change records, contact customers, access sensitive data, approve decisions, or move money. The safest candidate is not simply the task that looks easiest to automate: it is one with a clear business outcome, bounded permissions, reliable evidence, and an owner prepared to monitor it.
Which workflows are good candidates to automate first?
Favor repeatable, well-bounded work where a person retains control of consequential decisions. Examples include summarizing internal documents, searching approved knowledge sources, or drafting a response for review. These tasks can save effort without giving the agent authority to commit a change.

Be more cautious with workflows that write to systems of record, send messages, delete or approve records, trigger downstream actions, or affect customers, revenue, compliance, or trust. Microsoft Learn describes the distinction as “The clearest risk signal is the assist-to-execute line.” In other words, drafting an action for a person to decide on is materially different from carrying it out.
There is no universal ROI formula or generalizable savings or failure-rate figure in the cited guidance. Measure a candidate against your own process baseline: cycle time, completion quality, exception and escalation rates, human review effort, and the cost of incidents. A workflow is worthwhile only if the measured benefit justifies the review and governance it requires.

- Server-grade thermal architecture: Utilizing a dedicated CPU/GPU airflow design, equipped with a 6-pipe dual-fan cooler, it maintains stable performance even under sustained loads, delivering up to 140W Turbo power while maintaining a 100W TDP, and operating with noise levels as low as 36 dB. An integrated 350W power supply ensures stable and reliable output for demanding computing tasks and fully loaded extended configurations.
How to compare candidate workflows
Map the process before choosing an automation level. Record its inputs, decisions, tools, outputs, exceptions, and handoffs, then define what a successful business outcome looks like. Compare candidates on the factors below; the cited guidance does not prescribe numerical weights or a single scoring scale.
| Factor | Questions to ask | What makes a candidate more manageable? |
|---|---|---|
| Impact and reversibility | Who could be affected if the agent is wrong? Can its action be undone? | Low-consequence actions with a clear recovery path. |
| Autonomy and permissions | Can the agent retrieve or draft only, or can it write, send, delete, approve, or trigger other actions? Are those permissions necessary? | A narrow permission set that supports the task without granting extra authority. |
| Data sensitivity and exposure | What information can the agent access? Does it serve employees or external customers? | Approved, appropriately scoped data and limited audience exposure. |
| Grounding and quality | Are authoritative, current sources available? Can outputs be checked against them? | Trusted reference material and a practical way to test accuracy. |
| Exceptions and human review | Can a person take over ambiguous or sensitive cases with enough context? | Clear escalation conditions and review before consequential steps. |
| Operational readiness | Is there an owner, release review, audit trail, monitoring, feedback loop, and incident response suited to the risk? | Named responsibility and processes that can sustain the agent after launch. |
Match governance to the agent’s risk
Microsoft Learn offers three illustrative governance tiers. They are a starting pattern, not a universal classification or a substitute for your organization’s legal, regulatory, privacy, or security requirements.
Tier 1: Individual productivity
For agents that summarize, draft, or search without consequential autonomous actions, Microsoft’s suggested controls include a named owner, basic usage and error monitoring, a standard release checklist, and deployment within published guardrails.

Tier 2: Domain answers and internal services
When stale or incorrect information could mislead employees or disrupt an internal service, add validation by a domain expert, monitoring of knowledge quality, formal review before release, and accuracy tracking.
Tier 3: Business-critical or external-facing work
For agents whose mistakes could affect revenue, compliance, or trust, Microsoft recommends process ownership, production-grade service monitoring, security and responsible-AI reviews, explicit decision rights, incident response, and recurring maturity review.
Reassess the tier when the agent’s data, tools, autonomy, audience, or potential impact changes. An agent that starts by drafting internal replies may need stronger controls if it later gains permission to send them to customers.
Set boundaries and approval rules before implementation
Document the agent’s purpose and define what it may access, which tools it may use, which actions are prohibited, when a person must approve, and when the agent must escalate. Give it only the permissions and capabilities required for the task. Do not rely on the model alone to avoid forbidden operations: use deterministic controls to block them. Provide a safe way to pause or stop execution.
Recommended Free Tools
Microsoft’s responsible-AI guidance recommends deciding on grounding sources, access boundaries, and approval points early, then treating the risk-sized assessment as a production release gate. For agents that affect customers or move money, it calls for thorough review and signoff from security, risk, and compliance.

For consequential actions, make approval a real control rather than a vague expectation. Specify which actions require it, who may approve them, and what information that person must see. Keep a clear handoff route for cases that are ambiguous, sensitive, or outside the agent’s permitted scope.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Test against evidence and failure cases
A convincing demonstration is not enough to establish that an agent is ready. Test representative cases against trusted references, including ambiguous requests, stale or conflicting material, and adversarial content where relevant. Define release criteria before launch, and decide how to handle a failed check, an exception, or an incorrect action.
NIST’s work on evaluation probes for agentic AI describes comparing agent outputs with a human-curated reference corpus and creating a structured audit trail that connects decisions to evidence. NIST presents this as an approach under development, not a certification or guarantee of safe operation.

Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Microsoft’s guidance also emphasizes monitoring quality and revisiting controls as systems change. Track signals such as groundedness, accuracy, escalations, user reports, usage, and errors. Reassess when the model, data, tools, policy, or agent scope changes.
Make actions inspectable and recoverable
Before granting production authority, ensure that the people responsible for the process can understand and investigate the agent’s behavior. Microsoft’s guidance on reducing risk in autonomous agentic AI systems emphasizes oversight, intelligibility, least privilege, deterministic controls, approvals, stop mechanisms, and auditability.
- Show planned actions and progress, along with the tools and data used.
- Keep logs that support audit and incident response.
- Define who owns incidents and how to pause, stop, or recover the process.
- Monitor errors and feedback at a level proportionate to the workflow’s risk.
Operational readiness is part of workflow selection, not a task to postpone until after a pilot. Microsoft’s guidance on agentic transformation patterns stresses aligning ambition with organizational readiness and maturity. If your team cannot yet own and monitor a high-autonomy workflow, close that gap or begin with a lower-risk assistive version.
A practical go-or-no-go checklist
- Outcome: The process owner has defined success and a baseline for measuring improvement.
- Scope: Inputs, decisions, tools, outputs, exceptions, and handoffs are documented.
- Authority: The agent’s permissions are limited to what the task requires, and prohibited actions are blocked.
- Review: Approval and escalation rules identify who takes over and when.
- Evidence: Representative outputs can be tested against authoritative, current sources.
- Operations: Ownership, logging, monitoring, incident response, and a stop or recovery procedure are in place at a level suited to the risk.
If a candidate fails one of these checks, that does not automatically rule out automation. It may mean the workflow should begin as a draft-and-review assistant, or that the organization should establish the missing controls before allowing execution. OWASP’s State of Agentic AI Security and Governance 2.01 resource page, dated June 1, 2026, describes the report’s scope but does not expose detailed findings there; it should not be treated as evidence for a specific risk estimate or control guarantee.
