How to assess whether AI features are creating pressure on your company’s margins

Use a feature-level unit-economics ledger, not a blended SaaS margin. Measure the fully loaded cost of each successful AI task, assign the revenue it supports, and segment results by feature, workflow, customer and usage decile. Then stress-test heavy users, retries and multi-step workflows before deciding whether to change models, packaging or price.

AI spending is variable. Model calls and tokens are only the visible part: retrieval, storage, monitoring, retries, human review, deployment and support can all rise with usage. A subscription that looks healthy on a per-seat average can therefore lose money on a small group of automated or high-volume customers.

As an Amazon Associate I earn from qualifying purchases.

Why a normal per-seat margin can mislead you

Traditional SaaS planning often assumes that the cost of serving another seat is low and relatively stable. An AI feature breaks that assumption. Every request may consume a different number of input and output tokens, a different context window, retrieval and reranking work, tool calls, safety checks and review time. A user who submits one short question per week and a user who runs an automated workflow hundreds of times a day may occupy the same subscription tier while creating radically different costs.

Inference prices can also fall while total workflow cost rises. Gartner’s August 17, 2026 forecast says that inference cost per agentic workflow will increase more than fivefold through 2028. The reason is that successive capabilities require more steps and often more expensive tokens, so a lower price per token does not guarantee a lower cost per completed outcome.

Use the seat-level margin as a reporting view, not as the economic unit. The operating question is: What does one successful task cost, what revenue is attributable to it, and how does that answer change at P90 and P99 usage?

Choose the economic unit before collecting data

Pick a unit that corresponds to customer value and can be counted consistently. Common choices are a successful answer, completed workflow, processed document or customer-month. A conversational assistant may use a successful task; an extraction product may use a document that passes its quality checks; an agent may use a workflow that completes its defined business action.

For each unit, record the feature revenue or an explicit allocation rule. If a customer pays for a bundle, allocate revenue using a documented method such as list-price weighting, contracted usage commitments or the proportion of measured value. Do not quietly assign all subscription revenue to the most visible AI feature.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The core calculations

Calculate fully loaded feature cost as:

fully_loaded_feature_cost = inference + retrieval/data + storage + evaluation/monitoring + human_review + deployment/support_allocation

Then calculate contribution margin per successful task:

contribution_margin_per_task = attributable_revenue_per_task - fully_loaded_cost_per_task

For a customer-month or seat-level view, the basic gross-margin percentage is:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

(price_per_user_month - cost_per_user_month) / price_per_user_month × 100

These formulas are useful only when the cost definition is complete. InferMargin describes LLM API COGS divided by AI-product revenue as a proxy for AI unit economics, not full gross margin. Payroll, storage and other cost-of-goods items require separate treatment.

Define success explicitly

A call that returns an answer is not necessarily a successful task. Define pass criteria for each feature: a validated schema, a human acceptance decision, a downstream transaction completed, or a quality score above a set threshold. Count retries, fallbacks and human corrections against the task that ultimately succeeds. Otherwise, a low first-pass rate makes the feature look cheaper than it is.

Build a cost ledger that follows every request

Instrument the request path so every cost can be joined to a tenant, feature, workflow and outcome. Preserve model and price assumptions by version; otherwise a month-to-month margin change cannot be attributed to usage, provider pricing, architecture or packaging.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Minimum request-level fields

  • Customer, plan, workspace and feature identifier.
  • Workflow or task identifier, including a parent ID for multi-step agents.
  • Provider, model version, region and latency class.
  • Input tokens, output tokens, context length and any cached-token accounting.
  • Retrieval volume, embedding work, reranking calls and data-store reads.
  • Tool calls, retries, fallbacks, timeout events and cache hits.
  • Quality outcome: passed, failed, escalated, corrected or abandoned.
  • Human-review minutes, exception-handling time and support ticket linkage.
  • Storage, evaluation and monitoring jobs attributable to the feature.
  • Timestamped price-card and internal allocation version.

Include costs outside the model invoice

Inference is one line in the ledger. Retrieval indexes, vector or document storage, observability, guardrails, offline evaluation runs, deployment infrastructure and support can all scale with adoption. Human review is especially easy to miss when it sits in an operations budget rather than the product P&L. Record minutes and loaded labor cost, then assign them to the failed or escalated tasks that required intervention.

For shared infrastructure, choose a transparent allocation rule. Possible drivers include tokens, GPU-seconds, requests, stored gigabytes, evaluation runs or reserved capacity. Keep the rule stable for a reporting period and disclose changes so a margin improvement is not merely an accounting reclassification.

Report the distribution, not just the average

Produce margin views by customer, feature, workflow and usage decile. At minimum, show P50, P90 and P99 cost and usage. A mean can look acceptable while a small cohort of automated users consumes most inference spend.

Segment What to measure Decision it informs
Feature Cost per successful task, success rate, latency and attributable revenue Whether the feature’s design and price are viable
Workflow Steps per completion, retries, tool calls, context size and human review Which path is driving cost escalation
Customer Monthly revenue, task volume, P50/P90/P99 cost and contribution margin Whether particular contracts need guardrails or repricing
Usage decile Requests, tokens, successful tasks and margin by decile Whether a flat bundle subsidizes heavy users
Plan and entitlement Included, free-tier and overage usage separately Whether packaging is attracting unprofitable demand

Separate free and bundled usage from paid overages. A free tier may be an acquisition investment, while bundled usage is a contractual obligation; combining them with metered consumption hides the economics of each decision.

Calculate breakeven under realistic operating conditions

Breakeven is not a single model-price number. The OECD’s 2025 inference-price analysis expresses it as a function of software and model quality, compute price per hour, hardware characteristics, utilization and question intensity. Its compute definition includes electricity, cooling, maintenance, land and hardware depreciation.

For a feature, solve for the maximum sustainable cost per successful task at the target contribution margin. Then vary the assumptions that determine that cost:

  • Quality: a cheaper model that lowers task success can increase cost through retries and review.
  • Compute price and hardware: reserved capacity, accelerator type, depreciation and energy efficiency change the cost floor.
  • Utilization: low utilization spreads fixed capacity over fewer requests; saturation can add queueing and reliability costs.
  • Question intensity: longer prompts, larger outputs and more frequent requests raise variable cost.
  • Workflow depth: an agent with several model and tool calls multiplies exposure to each assumption.

Run four mandatory scenarios

  1. Current assistive feature at median usage. Use observed P50 tokens, latency, success rate and review burden.
  2. Heavy customer at P90 and P99 usage. Apply the highest observed request intensity and include contractually included volume.
  3. Multi-step or agentic workflow. Model every call, tool invocation, retry, timeout and human escalation in sequence.
  4. Sensitivity case. Vary provider price, model quality, utilization, context length and cache-hit rate independently, then together.

Include implementation cost and payback in quarterly reviews. A feature can have positive contribution margin after launch while still taking too long to recover the engineering, data and operations investment required to build it.

Measure cost per successful task, not cost per call

Cost per call is a diagnostic, not the customer-facing unit. Use:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

cost_per_successful_task = total_cost_of_attempts_and_review / number_of_tasks_that_meet_success_criteria

If a workflow needs three attempts on average, the cost of its first call understates the economic burden. Include failed attempts, fallback models, retrieval and reranking, tool calls and reviewer time. Track the first-pass success rate beside the cost so teams can see whether a quality improvement is paying for itself.

For reliability, report both average and tail cost. P90 and P99 expose large documents, long contexts, repeated tool loops and unusual customer automations that are invisible in a mean.

Use architecture levers before changing the customer promise

Margin improvements usually come from several small controls rather than one dramatic model switch. Change one variable at a time and keep a quality gate so a lower bill is not purchased by silently reducing customer outcomes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Route requests to the least expensive adequate model

Use a cascade: send routine, short or high-confidence requests to a lower-cost model, and escalate only when confidence, evaluation or policy requires it. Set the quality threshold before rollout and monitor escalation rate. A router that sends most traffic to the expensive path has added complexity without reducing cost.

Cache exact, semantic and stable context

Reuse exact answers where the underlying data is unchanged. Semantic caching can serve equivalent questions when the error tolerance permits it. Cache stable system context or retrieved passages, but attach invalidation rules to documents, permissions and policy changes. Report cache-hit rate and the quality or freshness exceptions it creates.

Control context and output length

Retrieve fewer, higher-value passages instead of attaching an entire corpus. Set maximum input and output lengths, structured formats and stop conditions. Context discipline reduces token cost and can improve reliability by removing irrelevant material.

Batch work that does not need an immediate response

Move indexing, nightly classification, evaluation and other noninteractive tasks to asynchronous or batch paths when the product promise allows it. Compare batch latency and compute economics with the interactive path, and preserve a clear status for customers while work is pending.

Distill or quantize after traces are stable

Once production traces show a repeatable task, test a smaller task-specific model or a quantized deployment. Measure task success, refusal behavior, latency and review minutes against the existing model. Do not generalize a benchmark result to every workflow.

Align packaging and pricing with usage and value

Architecture cannot solve a packaging problem by itself. If a small number of customers can generate unlimited multi-step work inside a flat plan, the contract has transferred their usage risk to you.

Packaging pattern Best fit Primary risk Control to add
Bundled seats Predictable, low-intensity assistance Automated or heavy users consume disproportionate cost Fair-use limits, workflow caps or an advanced tier
Usage-based Measurable tasks with clear units Bill shock and uncertain customer spend Budgets, alerts, rate limits and transparent meters
Platform fee plus committed usage Enterprise deployments with planned volume Unused commitments or underpriced bursts Commitment bands, rollover rules and overage rates
Outcome pricing Validated business results Your cost rises when the outcome is complex or hard to verify Eligibility rules, quality definitions and minimum fees
Premium reasoning or long-context tier Workflows that genuinely need expensive capabilities Customers may use the premium path for routine tasks Routing defaults and explicit entitlements

Price against the customer’s measurable baseline value, not a competitor screenshot. A platform fee can recover shared infrastructure, while committed usage or metered overages makes variable consumption visible. Caps are useful when you need to protect a fixed-price plan, but communicate what happens at the limit and provide a predictable upgrade path.

The Institute of AI Product Management presents a 70–85% gross-margin target as product-management guidance, not a verified industry-wide statistic. Treat it as a planning aspiration that must be tested against your feature’s quality and usage distribution.

Compare competing designs on economics and outcomes

When two architectures, models or packaging options are available, compare them at the same quality bar and workload. A lower invoice is not an improvement if it creates more failed tasks or reviewer time.

Dimension Questions to answer
Unit cost What are mean, P90 and P99 costs per successful task?
Quality What task-success rate, correction rate and safety outcome occur at that cost?
Latency and reliability What are response-time tails, timeout rates and fallback frequency?
Revenue model Is usage bundled, metered, committed, platform-plus-usage or outcome-based?
Operations How much implementation, monitoring, support and human review does each design require?
Concentration risk How dependent are you on one provider, model family, region or price card?

Use a management scorecard with a fixed cadence

Monthly operating review

  • Cost per successful task by feature and workflow.
  • Inference-adjusted contribution margin.
  • Cost per active paying customer and total model spend.
  • Margin by tier, customer and usage decile.
  • Cache-hit rate, retry rate and first-pass success rate.
  • Human-review minutes and support cost.
  • Provider and model concentration.

Quarterly business review

  • Reassess included usage, overage rates and caps.
  • Review model-routing thresholds and quality guardrails.
  • Reprice or redesign workflows whose P90 or P99 economics fail.
  • Update provider-price, utilization and quality sensitivities.
  • Recalculate payback including implementation and operational cost.

The Institute of AI Product Management recommends monthly unit-economics monitoring and quarterly pricing reviews because model costs and customer behavior change. Keep the ledger versioned so a new price card, model, routing rule or allocation method leaves an auditable break in the time series.

What the numbers can look like in practice

A Hong Kong Exchanges and Clearing filing reported an AI-native gross margin of negative 380.2% in 2023, improving to negative 8.1% in 2024 and 4.7% for the first nine months of 2025. The same filing reported negative 23.5% for the first nine months of 2024 before the improvement to 4.7% in the comparable 2025 period. These figures show how quickly economics can improve, but they are company-specific results, not a benchmark that another product should assume.

Use such disclosures as a reminder to examine the full cost stack and the time period behind every percentage. A positive aggregate margin can coexist with loss-making tiers or workflows, just as a negative early margin can conceal a viable path once routing, utilization, pricing and quality stabilize.

Common measurement failures and their fixes

Failure: dividing the model invoice by total product revenue

Fix: Use that ratio only as a proxy. Add payroll, storage, evaluation, support, deployment and review allocations to the feature ledger.

Failure: treating every request as successful

Fix: Define a pass condition and charge retries, fallbacks and corrections to the eventual successful task.

Failure: averaging away the heavy user

Fix: Plot P50, P90 and P99 usage and margin by customer, workflow and usage decile.

Failure: optimizing token price while ignoring workflow depth

Fix: Count every model call, tool call, retrieval operation and retry in a multi-step workflow. Gartner’s fivefold-plus forecast through 2028 is a warning that workflow complexity can outrun token-price declines.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Failure: reducing cost without a quality guardrail

Fix: Compare task success, correction rate, latency and review minutes at the same cost target before approving a routing, caching or model change.

Failure: changing prices without usage evidence

Fix: Start with observed customer value, usage distribution and willingness-to-pay signals; then test caps, committed usage, overages or a premium capability tier with clear customer communication.

A practical rollout sequence

  1. Week 1–2: define units and success. Choose the task or workflow unit, write pass criteria and document revenue allocation.
  2. Week 2–4: instrument the ledger. Capture model, token, context, retrieval, retry, cache, outcome and review fields, with versioned price assumptions.
  3. Month 2: publish the distribution. Report cost and margin by feature, customer, workflow, plan and usage decile; add P50, P90 and P99.
  4. Month 2–3: run scenarios. Test median, heavy-user, agentic and sensitivity cases, including fixed implementation cost.
  5. Month 3 onward: act on the largest driver. Apply routing, caching, context limits, batching, distillation or packaging changes, then verify quality and margin in the next monthly review.

NVIDIA’s token-economics guidance captures the operating principle: select the optimal model and context length for each use case, deploy infrastructure that maximizes tokens per watt and minimizes cost per token, and drive revenue and margin growth at scale. The commercial counterpart is equally important: make the customer’s usage and value legible in the plan design.

Decision rule: when to meter, cap or reprice

Meter when successful tasks have a clear unit, costs vary materially with volume and customers can predict consumption. Cap when the plan promises simplicity but a small group can create unbounded workflow cost; publish the cap and an upgrade path. Reprice when the feature delivers measurable value but the current bundle systematically produces negative contribution margin at normal or heavy usage. Redesign first when cost is driven by retries, unnecessary context, low cache hit rate or inefficient routing rather than customer value.

The right answer is rarely a single new price. It is a coordinated decision based on successful-task economics, tail usage, quality, reliability, operational burden and the customer value delivered. As Alpesh Nakrani writes in The Economics of Inference, the price on a pricing page and the cost on an inference bill are different documents; the gap between them is your margin, deliberately managed or accidental.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
