How to Assess Whether a Mineral-Processing Operation Is Ready for Digital Transformation

By Freedom251 Team · · 12 min read

A mineral-processing operation is ready for digital transformation when a specific operational outcome has an accountable owner, a measurable baseline, usable data, compatible systems, capable people, and controls for safety, cybersecurity and governance. Readiness is not a single maturity score. Establish the evidence for one proposed use case, expose the gaps that could prevent value, and approve a staged roadmap only after operations, IT/OT, maintenance, process and workforce representatives agree on the decision criteria.

Define readiness around an operational outcome

Start with the result the plant needs to improve, not with a technology catalogue. A transformation proposal should state the process boundary, the decision that will change, the person accountable for the result, the current baseline and the measure that will demonstrate improvement. Examples of outcomes include more stable process performance, fewer unplanned interruptions, better recovery, safer work or faster response to changing feed conditions. The example is a way to frame an assessment, not a claim that any particular plant has that problem.

Value ownership matters because a digital system can be technically functional and still fail to create an operational benefit. Name one accountable owner for the outcome and identify the people who will operate, maintain, approve and support the capability. Record how the baseline was calculated, the period it represents and which operating conditions are included. Decide in advance what evidence would justify continuing, changing or stopping the initiative.

Use a one-page outcome statement

  • Intended outcome: the operational result to improve.
  • Decision or action: what a person or control system will do differently.
  • Process boundary: the units, shifts, upstream inputs and downstream effects included.
  • Accountable owner: the role that accepts value and trade-offs.
  • Baseline: the current performance measure, calculation method and operating context.
  • Proof measure: the evidence required at each decision gate.
  • Constraints: safety, production, maintenance, environmental, workforce and shutdown limits.

Check strategic ownership and the operating model

Readiness depends on decisions being owned at the right level. Review whether leadership has defined digital priorities, communicates them consistently and tracks value after deployment. Deloitte’s 2024 mining maturity work treats digital strategy and operating model as one of four maturity categories and highlights defining and tracking digital value, strategy and communications rigor, and clear value governance.

Map IT/OT accountability

Create a responsibility map for the proposed use case. It should identify who owns operational data, source systems, integration, model or application decisions, cybersecurity, deployment, support, change approval and long-term sustainment. Include the hand-offs between information technology and operational technology rather than assigning responsibility to a generic digital team.

  • Operations: confirms the process problem, operating procedure and acceptance criteria.
  • Process and metallurgical teams: explain process relationships, valid operating ranges and exceptions.
  • Maintenance and reliability: validate asset data, inspection practices and support implications.
  • OT and automation: control interfaces, historian or control-system dependencies and safe deployment boundaries.
  • IT and data teams: identity, infrastructure, data pipelines, applications and service management.
  • Cybersecurity and governance: access, segmentation, risk treatment, retention and audit requirements.
  • Workforce representatives: task changes, training, consultation and adoption risks.

A proposal with no named owner for one of these decisions is a readiness gap. Resolve the ownership question before selecting a platform or commissioning a pilot.

Examine the plant in its operating context

The same digital idea can have different feasibility and risk in different processing operations. Inspect the plant and document how work is actually done: process steps, operating modes, constraints, shift patterns, manual interventions, alarm practices, maintenance windows and decisions made under abnormal conditions. Interlate describes a provider-led approach that combines surveys, interviews, analysis, a plant visit and inspection, capability and skills benchmarking, and a roadmap. Treat that as an example of one service offering, not as a universal standard.

Questions for the process walkdown

  • Where does the proposed decision occur, and who makes it on each shift?
  • Which measurements are trusted, which are estimated and which are recorded only after the event?
  • What changes when feed, water, equipment condition or production targets move outside normal ranges?
  • Which actions are automated, operator-assisted or prohibited without a permit or approval?
  • What happens during instrument failure, communications loss, power interruption or a control-system change?
  • Which maintenance, safety or environmental limits constrain testing?
  • How would a new recommendation appear in the operator’s existing workflow?

Compare interview answers with procedures, logs, alarms, work orders and system records. Differences are useful evidence: they may indicate undocumented workarounds, inconsistent definitions or a change-management issue rather than a simple data problem.

Assess data and technology foundations

Inventory every information source required for the chosen use case and trace it from origin to decision. The assessment should establish whether data is available, understandable, timely and usable by the responsible team. Deloitte identifies technology, data and infrastructure as a maturity category; Interlate’s described method also includes reviewing technology and data infrastructure.

Build a source-to-decision inventory

  1. List sources: control systems, historians, laboratory results, maintenance systems, production records, spreadsheets, surveys and external information used by the decision.
  2. Identify owners: record who can define each field, approve changes and grant access.
  3. Trace timing: document sampling, transmission, storage and refresh intervals, including delays and missing periods.
  4. Check meaning: capture units, tags, naming conventions, calibration status, time zones, operating states and version changes.
  5. Test quality: look for gaps, duplicates, outliers, frozen values, conflicting totals and values entered after the event.
  6. Confirm access: verify that the people and applications responsible for the use case can retrieve the information under approved controls.
  7. Record dependencies: note interfaces, network paths, vendors, databases, licences and support arrangements that could affect delivery.

Do not label a dataset ready because it is large or already stored in a historian. A useful assessment ties quality to the decision: a value can be frequent but poorly defined, accurate but too late, or complete in one operating mode and absent in another.

Check infrastructure and deployment boundaries

Document where computation and storage may run, how systems are segmented, how software is patched, and how changes are tested and rolled back. Determine whether the proposed capability can operate through expected connectivity interruptions and whether it must continue safely when a digital service is unavailable. A readiness finding should explain the operational consequence of each limitation, not merely list a missing product feature.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Evaluate people, skills and change capability

Digital transformation changes tasks, decisions and accountability. Deloitte’s mining framework treats culture, talent and organization as a maturity category and identifies deliberate change management as an enabler. Establish who will use the capability, who will support it and which skills are present or missing.

Assess the affected roles

  • Users: Can operators and supervisors interpret the output, recognize an invalid recommendation and act within procedure?
  • Subject-matter experts: Can process, metallurgical and maintenance specialists validate logic, features and exceptions?
  • Technical support: Can IT/OT teams monitor interfaces, manage identities, troubleshoot failures and restore service?
  • Leaders: Will supervisors protect time for training, review adoption and remove conflicting incentives?
  • Workforce representatives: Have task impacts, consultation requirements and accountability changes been addressed?

Benchmark current capabilities and skills, then specify the learning, staffing and support model needed for each stage. Participation in design is part of readiness: people who must trust and use the result should help define useful outputs, escalation paths and failure handling before a proof begins.

Verify governance, cybersecurity and interoperability

Review security and data-governance risks as part of the use-case assessment, not as a late approval step. Determine who may access data, who may change models or configurations, how activity is logged, how long information is retained and how incidents are handled. Include supplier access, remote support and the process for revoking privileges.

Test interoperability at three levels

Systems may connect physically yet still fail to exchange information that people can interpret. RMI’s interoperability discussion distinguishes data sharing, equivalency and compatibility as different ways standards and assurance schemes interact. That distinction can sharpen questions about interfaces and meaning, but RMI’s resources address mineral-supply-chain assurance and due diligence, not plant-control standards.

  • Data sharing: Can the systems exchange the required records through an approved interface?
  • Equivalency: Do differently named or structured fields represent the same concept and quality?
  • Compatibility: Can the receiving application use the information without unsafe interpretation or manual rework?

Record integration dependencies, data contracts, ownership of definitions and the test evidence required before production use. If a partner or external system is involved, document what information can leave the site, under which agreement and with what protections.

Collect evidence with a mixed-method baseline

A credible assessment combines what people report with what the plant and systems demonstrate. Use interviews and surveys to surface goals, pain points and perceived capability; inspect operations and infrastructure to verify context; and analyse records to test availability, quality and performance.

  1. Set the decision question: state the outcome, owner, baseline and next approval gate.
  2. Prepare evidence requests: gather process descriptions, procedures, architecture diagrams, data dictionaries, access rules, incident records, maintenance histories and performance measures relevant to the use case.
  3. Interview across functions: include operations, process, maintenance, IT, OT, cybersecurity, data, leadership and workforce representatives.
  4. Survey consistently: use the same definitions and response scale so perceptions can be compared across roles and shifts.
  5. Visit and inspect: observe the process, instrument locations, control-room workflow, network boundaries and support practices.
  6. Reconcile evidence: compare statements with system extracts, logs, procedures and observed work.
  7. Document gaps and consequences: link each gap to value, safety, schedule, cost, adoption or security impact.
  8. Review findings jointly: ask operations, IT/OT, maintenance, process and workforce representatives to challenge assumptions before a pilot is approved.

For every candidate use case, keep a decision record containing the intended outcome; baseline and owner; process boundary; required information and source; data quality and access; connected systems and integration dependencies; operational and workforce constraints; security and governance controls; skills and support model; proof measures; and the next decision gate. This is a practical assessment record, not a published standardized scorecard.

Compare candidate use cases without inventing a universal score

When several initiatives compete, assess each against the same questions. The sources support these comparison axes but do not establish a universal weighting formula. Your organization can choose weights, provided the rationale and decision rights are documented.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Expected operational value: How important is the outcome, and what evidence supports the expected benefit?
  • Data readiness: Are the required measurements available, understood, timely and sufficiently reliable?
  • Integration effort: Which systems, interfaces, definitions and suppliers must change?
  • Plant constraints and risk: Can the work be tested without unacceptable production, safety, environmental or maintenance exposure?
  • Workforce capability: Are users and support teams available, trained and involved in design?
  • Governance and cybersecurity: Can access, change control, logging, retention and incident response meet policy?
  • Implementation feasibility: Is there a realistic deployment and sustainment path with accountable owners?
  • Measurability: Can the baseline and proof measures distinguish a real effect from feed, equipment or operating-condition changes?

Use an internal status such as ready for a contained proof, needs prerequisite work or unsuitable for the current stage. Explain the status in evidence and consequences rather than presenting a decimal score as an objective truth.

Use published maturity frameworks carefully

Existing frameworks can make interviews and evidence reviews more systematic, but they are diagnostic structures rather than permission to transform. The following published examples have different purposes and boundaries.

Resource What it reports How to use it
Deloitte mining maturity work, 2024 Four categories: digital strategy and operating model; digital culture, talent and organization; operations and value chain; and technology, data and infrastructure. Six themes include defining and tracking digital value, strategy and communications rigor, challenging operating conditions, deliberate change management, data, and early-stage GenAI innovation. Use the categories to organize evidence and leadership discussion. They do not create a regulator-approved readiness threshold.
Assessing Digital Maturity in Chile’s Mining Cluster: A Multi-Dimensional Model-Based Approach, 2025 A ten-dimensional model applied to 83 companies in Chile’s mining cluster; the reported sample average was 2.5 on a five-point scale, with gaps reported in automation, robotics and cybersecurity. Use it as a geographically and population-bounded research finding. Do not treat 2.5 as a global mineral-processing benchmark.
Interlate assessment description Surveys, interviews, analysis, a plant visit and inspection, capability and skills benchmarking, and a roadmap. It illustrates one provider’s service approach. Verify scope, independence and geographic availability before procuring any service.
Responsible Minerals Initiative Risk Readiness Assessment 3.0 A digital downloadable performance report covering 33 ESG issues across governance, social and environmental pillars. Use it for relevant supply-chain due-diligence and information-governance questions, not as a plant digital-transformation score.

The reviewed material does not establish one universal definition of ready, a minimum technology stack or a globally representative mineral-processing maturity benchmark. A score can help reveal a conversation gap, but it cannot replace process knowledge, evidence and an owner’s decision.

Turn findings into a staged roadmap

A useful roadmap orders prerequisites and proofs by value, risk and dependency. It should show what must be true before each decision, who is responsible and what evidence will be reviewed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Stage 1: establish the baseline and controls

  • Approve the outcome statement, owner, process boundary and baseline.
  • Resolve IT/OT roles for data, integration, cybersecurity, deployment and support.
  • Correct critical definitions, access issues, missing records and unsafe change paths.
  • Agree workforce participation, training needs and escalation procedures.

Stage 2: run a contained proof

  • Select a use case whose value and proof measures are clear and whose operating boundaries can be controlled.
  • Test data quality, interfaces, user workflow, security controls and failure handling with representative conditions.
  • Record both positive and negative results; a pilot is staged validation, not evidence that every initiative will succeed.
  • Hold a formal gate to continue, redesign, broaden, pause or stop.

Stage 3: scale with sustainment

  • Extend only after operations, IT/OT, maintenance, process and workforce representatives accept the evidence.
  • Define service ownership, monitoring, model or configuration change control, retraining and incident response.
  • Track the original outcome measure and document side effects, adoption and operating cost.
  • Feed lessons into the next use-case decision rather than treating deployment as the end of the transformation.

Common readiness failures and corrective actions

Starting with a tool instead of a decision

Symptom: a platform or artificial-intelligence demonstration is selected before the process outcome and baseline are defined.

Correction: pause procurement, write the outcome statement and identify the decision owner and proof measure.

Declaring data ready because it exists

Symptom: teams point to a historian or database, but tags lack definitions, timestamps are inconsistent or records arrive too late.

Correction: trace source-to-decision lineage, test representative periods and link each defect to the operational consequence.

Leaving IT/OT ownership ambiguous

Symptom: no one owns interface changes, cybersecurity exceptions, support or rollback.

  • A rduino-Compatible Development Platform: With support for the A rduino ecosystem, the CoreS3 offers a familiar programming environment for developers to create IoT projects using C/C++ or A rduino IDE.

Correction: publish a responsibility map and require named approvers for deployment, access, change and sustainment.

Ignoring the operating workflow

Symptom: an output is technically accurate but appears outside the operator’s normal procedure or cannot be acted on during abnormal conditions.

Correction: involve users in design, define escalation and fallback steps, and test the capability in the real operating context.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Treating a benchmark as a pass mark

Symptom: a maturity number from another geography or industry sample is used to declare a plant ready or unready.

Correction: use published models to structure questions, then make the decision from evidence tied to the selected outcome and risk.

What a decision-ready assessment should contain

Before authorizing a pilot or larger program, the final assessment should let an executive and a shift-level practitioner reach the same conclusion about the next action. Include:

  • A plainly stated operational outcome, accountable owner and baseline.
  • A description of the process boundary, operating modes and constraints.
  • An evidence-backed map of data sources, quality, access, infrastructure and integration dependencies.
  • A responsibility map covering operations, process, maintenance, IT, OT, cybersecurity, governance and workforce roles.
  • Documented skills, training, support and change-management requirements.
  • Security, data-governance, interoperability and supplier-access controls.
  • Use-case comparison criteria and the rationale for the selected sequence.
  • Proof measures, decision gates, rollback or fallback arrangements and sustainment ownership.
  • A prioritized roadmap that explains why each gap matters and what action closes it.

If the assessment cannot connect a gap to the chosen outcome, a safety or governance exposure, or a concrete delivery dependency, it is not yet useful for prioritization. The goal is a short, defensible list of readiness gaps and a staged action plan—not a maturity label detached from plant reality.
