Read a cement quarter as an operating bridge, not as a single revenue or EBITDA number. Start with comparable volume and utilization data, explain revenue through price, volume, mix, geography, currency and portfolio changes, then trace costs into EBITDA, cash flow, capex and leverage. Finally, test management’s guidance against what actually happened. This sequence shows whether growth came from demand, pricing, temporary cost relief or accounting effects.
Collect the complete quarterly document set
A results headline is rarely enough to analyze a cement producer. Download the earnings release, interim financial statements, investor presentation and call transcript for the same quarter. The investor-relations archive should also provide prior-period documents so that definitions and segment boundaries can be checked. Cementir’s results center lists releases, presentations, interim reports and webcasts by quarter (Cementir results center), while Dangote’s financial center lists quarterly accounts, result statements, presentations and annual reports (Dangote financials).

Use the financial statements for audited or interim accounting figures, the presentation for operating statistics and management’s bridge, and the call transcript for explanations of demand, pricing, energy and project timing. If the documents use different scopes, record the difference before calculating a margin or per-tonne figure.
- Reporting period: write down the fiscal quarter, year-to-date period and publication date.
- Currency: distinguish reported currency from constant-currency growth.
- Consolidation perimeter: note acquisitions, disposals, joint ventures and changes in segment reporting.
- Accounting basis: identify IFRS or another local standard and separate reported figures from management-defined measures.
- Operating scope: mark whether each number covers cement, clinker, ready-mix, aggregates or the consolidated group.

| Comparison | What it reveals | Main caution |
|---|---|---|
| Year over year | Underlying change after seasonal patterns are held broadly constant | The prior-year quarter may include a strike, outage, acquisition or unusual weather. |
| Sequential quarter | Recent momentum, pricing changes and cost movement | Cement demand is seasonal; a normal sequential decline may not signal deterioration. |
Keep the same geography, currency, products and consolidation perimeter in both periods. A reported-currency increase can disappear in constant currency, and a group-wide increase can hide a decline in the continuing business after a disposal. Label every chart and calculation with its period, unit and scope.
Build the operating bridge: volume, production and utilization
Begin with tonnes, because cement economics are driven by physical throughput. Reconcile cement sales, clinker sales, production, dispatches, exports and installed capacity. A useful bridge starts with opening capacity, adds new lines, subtracts closures or outages, and then compares production and shipments with the resulting capacity base.
Separate sales volume from production
Sales volume measures tonnes delivered to customers; production measures tonnes made by the plants. Inventories can make the two move in opposite directions. A quarter with high production but weak dispatches may be building inventory, whereas strong dispatches with flat production may be drawing down stock. Check the notes for cement versus clinker and domestic versus export volumes.

Cementos defines utilization as “production for the specified period divided by installed capacity of that period” (Cementos SEC filing). In formula form:
utilization rate = production during the period ÷ installed capacity during the period
Do not substitute sales volume for production or use year-end capacity when the company reports average period capacity. Cement and clinker utilization must also be kept separate. Cementos reported cement utilization of 55.7% and clinker utilization of 71.1% in 2Q25 (Cementos 2Q25 exhibit). Clinker can therefore run at a different rate from cement, reflecting kiln constraints, grinding capacity, inventory policy or import and export flows.

Look for bottlenecks rather than one blended rate
- Kiln bottleneck: low clinker utilization limits future cement availability even if grinding mills have spare capacity.
- Grinding bottleneck: clinker production can be healthy while cement output is constrained by mills, terminals or packing lines.
- Distribution bottleneck: weak dispatches may reflect transport, port or customer issues rather than plant capacity.
- Market bottleneck: low utilization across both clinker and cement usually points to demand, pricing or competitive pressure.
Read utilization alongside maintenance shutdowns, new-line commissioning, imported clinker and inventory. A utilization increase caused by a temporary outage ending is not equivalent to structural demand growth.
Explain revenue with a price-volume-mix bridge
Revenue growth is not proof of stronger demand. Decompose the change into volume, realized price per tonne, product mix, geography, foreign exchange and acquisitions or disposals.
| Bridge item | Question to answer |
|---|---|
| Volume | Did cement and clinker tonnes rise, fall or shift between domestic and export markets? |
| Realized price | Did list-price increases reach invoices after discounts, taxes and freight treatment? |
| Mix | Did premium products, bulk cement, bagged cement or ready-mix change their share? |
| Geography | Did a country with higher prices or margins contribute more of the total? |
| Foreign exchange | How much of reported growth or decline came from translating local currencies? |
| Portfolio changes | Did acquisitions, disposals or new subsidiaries alter the comparison? |
CSN’s 2Q26 filing attributed higher net revenue to price adjustments and resilient demand, while cost of products sold reflected raw-material and freight pressure (CSN 2Q26 filing). That type of disclosure is more useful than a top-line percentage because it identifies both the benefit and the offset.
For a cross-country producer, compute a weighted realized price only when the company supplies a compatible numerator and tonne denominator. Dangote reported that the weighted average cement price across its countries of operation was $93 per tonne in Q1 2025 (Dangote Q1 2025 presentation). Treat that as a company-reported weighted average for that quarter, not as a universal market price.
Trace costs into EBITDA and margin
After the revenue bridge, build an EBITDA bridge. Identify the change in each major cost category and classify it as volume-linked, fixed, currency-driven or one-time.
- Fuel and electricity: kiln fuel, power tariffs, grid reliability and alternative-fuel substitution.
- Raw materials: limestone, gypsum, additives, quarrying and purchased clinker.
- Freight and logistics: inbound materials, outbound deliveries, ports and distribution terminals.
- Maintenance: planned shutdowns, major repairs and commissioning expenses.
- Labor and overhead: wages, plant staffing, administration and selling costs.
- Currency: translation and transaction effects on imported fuel, debt and local expenses.
- One-time items: restructuring, legal settlements, impairment, insurance proceeds or asset-sale effects.
Cementir reported 2025 EBITDA of EUR164.2 million versus EUR159.8 million in 2024. It attributed the increase mainly to cement performance and savings in fuel, electricity and fixed costs, which offset higher raw-material, transport and other operating expenses (Cementir Annual Report 2025). The lesson is to identify the offsetting items rather than describe the result as simply “cost control.”

Calculate both EBITDA margin and the change in margin:
EBITDA margin = EBITDA ÷ revenue
A margin increase can come from price, mix, lower energy costs, operating leverage or a one-off credit. A margin decline despite higher revenue may indicate that fuel, freight or raw-material inflation outran pricing.
Use per-tonne metrics only when the denominator matches
EBITDA per tonne and cash cost per tonne expose operating leverage, but they are easy to misuse. Divide EBITDA by the same tonnes covered by that EBITDA: cement-only EBITDA by cement tonnes, or a segment EBITDA by that segment’s applicable cement-and-clinker denominator. Do not combine consolidated EBITDA with one country’s dispatches or mix cement tonnes with clinker tonnes without disclosure.

Also check whether the numerator is reported or adjusted, whether tonnes are sold or produced, and whether the period is quarterly or trailing twelve months. Ambuja says higher utilization, pricing discipline and cost optimization improved EBITDA per tonne in its 2025 annual message (Ambuja annual message). That metric is meaningful only with Ambuja’s stated scope and definition.
| Metric | Formula | Interpretation |
|---|---|---|
| Revenue per tonne | revenue ÷ matching sales tonnes |
Realized pricing and mix, before separating geography and currency. |
| EBITDA per tonne | EBITDA ÷ matching tonnes |
Operating profitability per unit; sensitive to scope and one-offs. |
| Cash cost per tonne | cash operating costs ÷ matching tonnes |
Cost efficiency; verify which costs the issuer excludes. |
Normalize adjusted EBITDA and other non-GAAP measures
Every issuer can define “adjusted,” “operating” or “underlying” EBITDA differently. Start with the nearest IFRS operating-profit or profit figure, then list each adjustment and its tax and cash effect. Keep recurring costs—such as maintenance, restructuring that happens every year, or stock compensation—visible rather than automatically treating them as exceptional.
Cementos explicitly warns that “EBITDA and Adjusted EBITDA should not be construed as alternatives to profit or operating profit, as indicators of operating performance, as alternatives to cash flow provided by operating activities or as measures of liquidity” (Cementos filing). Cemex likewise notes that Operating EBITDA may not be comparable with other companies’ measures (Cemex filing).

For a peer comparison, rebuild a common measure where possible: use reported operating profit, add back only clearly identified depreciation and amortization, and present issuer-adjusted figures in a separate column. If an adjustment cannot be reconciled, label the comparison as not directly comparable instead of ranking companies.

Profitability matters only if it produces cash and preserves financial flexibility. Read operating cash flow, receivables, inventory, maintenance capex, growth capex, free-cash-flow conversion, net debt, maturities, interest cost and available liquidity.
Working capital
Receivables rising faster than sales can indicate longer customer credit or collection stress. Inventory growth may reflect planned stock for seasonal demand, imported clinker, or unsold cement. Compare cash flow with dispatches and inventory days rather than treating every working-capital movement as permanent.
Maintenance versus growth capex
Separate spending required to keep existing kilns and mills running from projects that add capacity or enter a new market. A quarter with weak free cash flow because of growth investment may be strategically healthy; the same cash burn from maintenance overruns is a different risk.
Free-cash-flow conversion and leverage
GCC defines free-cash-flow conversion as free cash flow after maintenance capex and before strategic and growth capex, divided by EBITDA (GCC Q4 2025 presentation). Use that definition only when the company provides the same inputs. Then review net debt, debt maturities, interest expense, covenant headroom and committed liquidity. EBITDA growth with falling cash conversion and rising net debt deserves more caution than a smaller EBITDA increase accompanied by strong cash generation.

Test management guidance against the quarter
Extract every assumption behind guidance: volume, pricing, energy, raw materials, freight, CO2 costs, currency, capex and cash flow. Compare the actual quarter with each assumption rather than asking only whether the headline target was reiterated.
Best Value
- Record the original guidance range and the date it was issued.
- Match actual volume and realized price with the implied path to the full-year target.
- Explain margin variance through fuel, electricity, freight, raw materials, mix and foreign exchange.
- Compare actual capex with the budget and identify timing shifts.
- Recalculate the expected net-cash or net-debt outcome after operating cash flow and investment.
- Read the risk wording for energy, raw-material, CO2 and currency sensitivity.
Cementir’s plan identifies energy, raw-material, CO2 and currency risks and sets revenue, recurring EBITDA, margin, capex and net-cash targets (Cementir May 2026 presentation). A guidance assessment should show which assumption changed and whether management offset it through pricing, cost savings or capital allocation.
Compare cement companies on a like-for-like basis
Use a peer table only after normalizing definitions. Compare the same geography and currency, and keep cement and clinker exposure visible.
| Comparison axis | Why it matters | Normalization required |
|---|---|---|
| Volume growth | Shows demand and market share movement | Use matching products, periods and continuing operations. |
| Realized price per tonne | Tests pricing and mix | Separate currency, taxes, freight treatment and country mix. |
| EBITDA margin and per tonne | Shows profitability and operating leverage | Reconcile adjusted definitions and matching tonne denominators. |
| Utilization | Shows capacity absorption and bottlenecks | Use production divided by period installed capacity; keep clinker and cement separate. |
| Energy and freight intensity | Indicates exposure to volatile inputs | Check whether measures are per tonne, per segment or consolidated. |
| Operating-cash-flow conversion | Tests earnings quality | Adjust for working-capital seasonality and issuer-specific free-cash-flow definitions. |
| Maintenance-capex intensity | Shows recurring reinvestment burden | Separate maintenance from growth and strategic projects. |
| Net debt/EBITDA | Measures balance-sheet risk | Use the same EBITDA definition, lease treatment and reporting date. |
| Carbon and CO2-cost exposure | Highlights regulatory and fuel-transition risk | Identify the jurisdictions, allowances, pass-through and timing assumptions. |
Do not infer superior demand, pricing power or cash quality from revenue or EBITDA alone. A company with lower utilization may have newer capacity, a different export model or a temporary kiln outage. Explain the operational reason before ranking peers.
Common analytical mistakes and how to correct them
- Calling revenue growth demand growth: rebuild the price-volume-mix bridge and identify currency and portfolio effects.
- Equating utilization with sales volume: calculate production divided by installed capacity and inspect inventories.
- Blending cement and clinker: show both rates and use a denominator that matches the metric.
- Treating EBITDA as cash: reconcile operating cash flow, working capital and capex.
- Ranking adjusted EBITDA across issuers: list every adjustment and present an IFRS-based comparison.
- Ignoring energy and freight: quantify their effect on the EBITDA bridge and test pass-through timing.
- Comparing unlike currencies or perimeters: restate currency, geography and continuing operations before calculating growth.
- Reading guidance as a promise: track the assumptions and show which ones changed during the quarter.
A repeatable quarterly worksheet
For each issuer, complete these fields before writing a conclusion:
- Period, reporting currency, consolidation perimeter and accounting standard.
- Cement sales tonnes, clinker sales tonnes, production tonnes, dispatches and inventories.
- Installed capacity, cement utilization and clinker utilization, with the issuer’s denominator.
- Revenue bridge: volume, realized price, mix, geography, foreign exchange and portfolio changes.
- Cost bridge: fuel, electricity, alternative fuels, raw materials, freight, maintenance, labor, overhead, currency and one-offs.
- Reported EBITDA, adjusted EBITDA, operating profit and every reconciliation item.
- Revenue per tonne, EBITDA per tonne and cash cost per tonne with matching scopes.
- Operating cash flow, receivables, inventory, maintenance capex, growth capex, free-cash-flow conversion and liquidity.
- Net debt, maturities, interest cost and net debt/EBITDA.
- Guidance assumptions, actual results against them, and the updated risk factors.
The final assessment should answer three questions in order: what changed physically, why did the economics change, and did the resulting earnings create cash and financial flexibility?
