How Restaurant CEOs Use Brand Turnarounds to Drive Growth

Restaurant CEOs turn struggling brands around by rebuilding the operating system behind the brand—not by changing a logo or launching a single promotion. The repeatable sequence is to clarify the customer promise, remove friction in restaurants, improve food and service, make ordering easier through digital channels and loyalty, align franchisees and employees, and then reinvest while tracking whether demand becomes profitable cash flow.

McDonald’s and Starbucks illustrate two versions of that playbook. McDonald’s combined restaurant operations, refranchising, digital ordering, delivery and unit economics. Starbucks’ Back to Starbucks plan is concentrating on service, partners, menu relevance, loyalty and the coffeehouse experience. Their public updates also show which metrics distinguish a real turnaround from temporary sales noise.

What a restaurant brand turnaround actually involves

A turnaround is a coordinated change to how a restaurant attracts guests, serves them and earns a return at the store level. Brand advertising matters, but it cannot compensate for slow throughput, inconsistent food, unwelcoming service, poor availability or economics that discourage franchisees from investing.

The CEO’s job is to connect customer experience to operating decisions. A useful turnaround sequence is:

  • Read Before You Buy — No Video Output: These adapters support charging and USB 2.0 data transfer, but cannot transmit video signals. Except for standard USB webcams (which use USB data only), they are not compatible with HDMI/DisplayPort cables, video-capable USB-C hubs, or docking stations with video output.
  • Convert USB-A Ports to USB-C: Designed to connect USB-C earphones, cables, flash drives, card readers, and other USB-C accessories to standard USB-A ports. Plug-and-play with no drivers or software required.
  • Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
  • Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
  1. Define the promise: Decide what the brand should reliably mean to a specific customer, occasion and price point.
  2. Find the friction: Use transaction data, guest feedback and restaurant visits to locate failures in ordering, speed, accuracy, hospitality, menu clarity and value.
  3. Fix the core operation: Simplify work, improve food and service standards, and remove bottlenecks before adding complexity.
  4. Increase access and frequency: Improve apps, digital ordering, delivery, loyalty and other ways guests can choose the brand.
  5. Align the system: Give employees and franchisees practical standards, training, incentives and economics that support the plan.
  6. Reinvest selectively: Direct cash toward restaurants, technology, marketing and new units only after the underlying model is improving.
  7. Measure profitable demand: Track transactions, comparable sales, service times, margins, cash flow and unit productivity together.

This order prevents a common error: using media spending to mask an operational problem. If more people visit but wait longer, receive inconsistent food or leave less satisfied, the apparent growth can damage repeat visits and store economics.

Step 1: Re-establish a customer promise

Make the promise specific enough to operate

“Better quality” is not an operating instruction. A useful promise identifies the customer, occasion and experience the restaurant must deliver. It might prioritize dependable coffeehouse connection, a fast family meal, distinctive value or a particular food ritual. The promise then becomes a test for menu decisions, labor deployment, restaurant design, marketing and digital features.

Separate relevance from novelty

Turnarounds often include menu innovation, but novelty is not the same as relevance. CEOs should ask whether an item attracts the intended customer, fits the kitchen’s capacity, supports a clear price-value equation and can be executed consistently across company and franchised restaurants. A limited-time item that creates kitchen congestion can reduce total transactions even if its launch sales are strong.

Step 2: Diagnose the restaurant experience

Map the guest journey

Examine the journey from awareness to repeat purchase: seeing an offer, choosing a location, placing an order, paying, waiting, receiving an accurate order, eating in the restaurant or at home, and deciding whether to return. The most damaging friction is often mundane—unclear menus, unavailable products, congested pickup areas, slow handoff or inconsistent hospitality.

Use evidence from several levels

  • Guest behavior: Transactions, daypart mix, basket composition, cancellations and repeat frequency show what customers actually do.
  • Restaurant execution: Service times, throughput, order accuracy, staffing coverage and product availability reveal where demand is lost.
  • People: Employee retention, training completion and manager capability indicate whether standards can be sustained.
  • Economics: Restaurant-level margins, labor and occupancy costs, franchisee cash returns and maintenance needs show whether the model funds improvement.

A CEO should rank problems by customer impact and economic leverage. Fixing a high-volume breakfast bottleneck usually matters more than polishing a low-volume ordering feature.

Step 3: Improve operations before scaling the message

Speed and throughput

Throughput is the number of orders a restaurant can complete accurately in a given period. It is affected by kitchen layout, staffing, preparation methods, menu complexity, equipment uptime and the separation of front-counter, drive-through, delivery and mobile orders. Service-time targets should be paired with accuracy and satisfaction measures; a fast incorrect order is not a turnaround.

Hospitality and consistency

Service standards need to be observable: greeting, order confirmation, handoff, recovery when something goes wrong and cleanliness at key touchpoints. Training, coaching and manager routines turn those standards into habits. Starbucks’ Back to Starbucks plan explicitly emphasizes customer connection, service consistency and partner support, showing how a hospitality promise requires frontline investment.

Restaurant formats and reinvestment

Physical changes should solve a defined problem. Digital pickup shelving, kitchen redesigns, drive-through improvements or seating changes can increase capacity or convenience, but each project should have a financial hurdle and a measured outcome. A remodel that looks modern but does not improve transactions, throughput, satisfaction or cash returns is branding theater.

Step 4: Make the brand easier to choose

Digital ordering and delivery

Digital channels reduce ordering friction and provide behavioral data. They can support personalization, saved orders, payment convenience and clearer offers. Delivery expands reach but introduces fees, packaging requirements and a handoff outside the restaurant’s control. CEOs should evaluate incremental transactions and contribution margin, not gross delivery sales alone.

Loyalty and retention

A loyalty program is useful when it increases frequency or retention without giving away margin on visits that would have happened anyway. Measure active members, order frequency, redemption behavior, incremental transactions and profitability by member cohort. The program should reinforce the customer promise rather than train guests to wait for discounts.

Marketing that follows operations

Marketing can renew excitement once the restaurant reliably delivers. McDonald’s 2017 growth plan paired customer segmentation and digital capability with delivery and its Experience of the Future restaurants. The lesson is sequencing: communicate a better experience while the system is prepared to deliver it.

McDonald’s: from “running better restaurants” to a scaled growth system

The 2015–2017 reset

McDonald’s 2016 annual report described a turnaround centered on “running better restaurants,” renewed brand excitement, operational growth and financial value. The company blended experienced and new leadership, worked to improve customer satisfaction, used refranchising and cost savings, and reported its highest comparable sales growth since 2011.

Its 2017 growth plan expanded the operating agenda. Customer segmentation aimed to make marketing more relevant; digital capability and delivery made the brand easier to access; Experience of the Future restaurants changed the physical and service model; and explicit financial targets connected the initiatives to returns. Steve Easterbrook said in 2017: “We have fundamentally changed the trajectory of our business over the past two years. Now, we are fit for purpose, ready to build on our momentum and transition to focus our efforts on profitable, long-term growth.”

Why the model could scale

McDonald’s combined company-led capabilities with franchisee execution. Refranchising changed the capital and operating structure, while cost savings created room to invest. Digital, delivery and restaurant development were not standalone projects; they were parts of a system intended to increase customer frequency, improve convenience and support franchise economics.

The later “Accelerating the Arches” strategy continued to connect marketing, digital, restaurant development and franchisee economics. McDonald’s 2024 annual letter reported global Systemwide sales exceeding $130 billion. Its 2025 Form 10-K said net restaurant unit expansion was expected to contribute approximately 2.5% to 2026 systemwide sales growth in constant currencies. That figure is a forecast contribution from adding units, not proof that existing restaurants are improving; comparable sales and transactions remain necessary to test underlying demand.

Starbucks: what “Back to Starbucks” is changing

Re-centering the coffeehouse experience

Starbucks’ Back to Starbucks transformation focuses on customer connection, service consistency, partner support, menu and marketing relevance, loyalty and the coffeehouse experience. At its January 2026 Investor Day, CEO Brian Niccol said, “Starbucks is back,” and said customers were responding to “world-class service, compelling menu innovation, and marketing that truly resonates.”

The plan treats partners—the company’s term for employees—as a core operating lever. Better support, clearer routines and a more consistent service model are intended to improve both the customer interaction and the store’s ability to handle demand.

Early evidence and its limits

Starbucks reported comparable-sales growth in the United States and major markets in fiscal first-quarter 2026. It said Green Apron Service was improving service times and throughput and planned more than 25,000 additional U.S. café seats by the end of fiscal 2026. Additional seats can support the coffeehouse proposition and capacity, but the return still depends on utilization, labor productivity and sustained customer demand.

In its April 2026 second-quarter release, Niccol said, “Our second quarter marked the turn in our turnaround as our Back to Starbucks plan drove both top and bottom line growth.” He described stronger global comparable sales led by transactions and said the plan was refocused on customers, operations, marketing and menu, partners and coffeehouses. CFO Cathy Smith cautioned that topline improvement was expected before earnings growth, with comparable-sales growth and cost discipline beginning to improve margins. That sequencing matters: sales recovery can precede full profit recovery when a company is investing in labor, service and stores.

The metrics that prove a turnaround is working

No single number proves recovery. CEOs should use a linked scorecard that separates demand, execution and economic quality.

Question Primary metrics What a healthy signal looks like
Are more people choosing the brand? Transactions, guest counts, new-customer rate and repeat visits. Transactions rise, not merely average ticket from price increases.
Are existing restaurants gaining momentum? Comparable sales, comparable transactions and daypart trends. Comparable transactions improve across a meaningful period and market mix.
Can restaurants execute the promise? Throughput, service time, order accuracy, product availability and complaints. Speed and accuracy improve together without lower satisfaction.
Are customers becoming more loyal? Active loyalty members, visit frequency, retention and digital engagement. Higher frequency and retention with controlled discount cost.
Is growth economically sound? Restaurant-level margin, cash flow, labor productivity and return on reinvestment. Margins and cash generation improve after necessary service investments.
Can the system scale? Franchisee alignment, unit productivity, new-unit returns and remodel payback. Operators invest voluntarily because the economics and standards are credible.

Read the metrics together

Comparable sales can rise because of price, mix or new units, so pair them with transactions. Transactions can rise while margins fall if discounting or labor costs expand, so pair demand with restaurant-level profit and cash flow. Digital engagement can increase without incremental visits, so test member cohorts and profitability. New-unit growth can lift systemwide sales while masking weak existing stores, which is why McDonald’s separate expectation for unit expansion is useful context.

Common turnaround failures and how to correct them

Changing the identity before fixing the experience

A new logo, slogan or store color cannot repair slow service or poor food availability. Corrective action: identify the top customer frictions, assign owners, and publish operating measures before launching a broad brand campaign.

Adding menu complexity

Too many products increase preparation steps, inventory risk and training burden. Corrective action: evaluate each item’s transaction contribution, margin, speed and operational cost; remove products that create more friction than demand.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Confusing sales with profitable growth

Heavy promotions, delivery fees or underpriced loyalty rewards can inflate revenue while reducing cash returns. Corrective action: report incremental transactions, contribution margin and repeat behavior by channel and offer.

Ignoring franchisees and employees

Franchisees control much of the guest experience, while employees determine whether standards are delivered. Corrective action: involve operators in pilots, provide practical training and tools, and tie incentives to customer, execution and economic outcomes rather than one sales number.

Investing everywhere at once

Large remodel programs and technology rollouts can overwhelm cash and field teams. Corrective action: pilot changes in representative restaurants, establish a control or comparison group where possible, set a payback threshold and scale only after execution and economics improve.

A CEO’s 90-day turnaround operating cadence

  1. Days 1–30: Establish the customer promise, visit representative restaurants, map the guest journey, baseline transactions, comparable sales, service times, satisfaction, margins and cash flow, and identify the three highest-friction moments.
  2. Days 31–60: Design limited pilots for service routines, menu simplification, digital ordering, loyalty or restaurant layout. Define success metrics, investment limits and employee and franchisee feedback channels.
  3. Days 61–90: Review pilot results by restaurant type and channel. Keep changes that improve both customer measures and economics, revise those with mixed results, stop those that add complexity without benefit, and publish a sequence for wider deployment.

The cadence should continue after the first 90 days. A turnaround becomes durable when the promise, operating standards, digital access, people systems and financial scorecard reinforce one another in everyday decisions.
