How Hackers Poison Trusted Software Updates to Steal Developer and Cloud Credentials

A trusted extension update, package release, or CI/CD publishing workflow can carry malware if the supply chain is compromised. Here’s what attackers target and how to respond.

Yes—a legitimate-looking software update, package, or CI/CD release can deliver malware if attackers compromise the developer, build pipeline, or publishing process. That can expose developer tokens, SSH keys, cloud credentials, and secrets available to automated build runners. A valid signature or provenance record is not, by itself, proof that the code is safe.

How a trusted update can become a delivery route

Software supply-chain attacks target the path software takes from its developers to users. Rather than convincing each victim to download an obviously suspicious file, an attacker may compromise a maintainer account, build system, publishing workflow, or update channel. The resulting release can arrive through a familiar tool and appear routine.

  • Extension updates: CISA reported that attackers leveraged a prior compromise of Nx developer systems to compromise a GitHub employee’s device through a poisoned third-party VS Code extension. Malicious Nx Console version 18.95.0 was distributed through VS Code’s automatic update mechanism, so existing users could receive it without manually installing a new version. CISA’s May 2026 advisory also separately described the “Megalodon” campaign, in which malicious GitHub Actions workflows were injected to harvest CI/CD secrets, cloud credentials, and tokens. These are distinct reports; they should not be treated as one campaign or attributed to the same actor.
  • Package releases: Microsoft Threat Intelligence described a separate npm campaign called Miasma. It reported 32 maliciously modified packages across more than 90 versions in the @redhat-cloud-services scope. The compromise began in the upstream RedHatInsights/javascript-clients CI/CD pipeline and used a legitimate GitHub Actions OIDC publishing workflow. Microsoft’s analysis explains why authentic publishing provenance can coexist with malicious package contents.

The scale of the wider problem is difficult to infer from any one incident. OpenSSF reported a 1,444% increase in malicious open-source packages identified from 2024 to 2025, as cited by Google Cloud. That measures packages identified—not confirmed victims or successful intrusions.

What attackers may take

Malware running in a developer environment or CI runner can reach credentials and data available to that environment. Microsoft reported that Miasma targeted GitHub and npm credentials, AWS, Azure and Google Cloud credentials, HashiCorp Vault and Kubernetes credentials, SSH keys, CLI credentials, browser and wallet data, and secrets scraped from GitHub Actions runner memory.

CISA’s separate campaign reporting also identifies cloud-provider credentials, API keys, SSH keys, GitHub, GitLab and Bitbucket tokens, and package, infrastructure and pipeline secrets as targets. The practical exposure depends on what the compromised machine or job could access: a token available only to one project is a different risk from a broadly privileged cloud credential, but both should be treated as exposed if malware could read them.

Does code signing prove an update is safe?

No. A signature can help verify that an artifact is associated with a particular publisher or signing process and has not changed after signing. It cannot establish that the code was benign before it was signed, or that the publishing identity and build process were uncompromised.

The ODNI National Counterintelligence and Security Center describes signed code as an indicator that software was approved by its developer and not subsequently modified, while warning that attackers can compromise development before signing or hashing, steal signing keys, or abuse genuine update channels. Its guidance on software supply-chain risks supports treating signatures as one verification signal—not a safety verdict. Miasma illustrates the distinction: its packages carried authentic provenance signatures even though the publishing pipeline had been compromised.

What to do if a package or update may have exposed credentials

Respond as though secrets accessible to the affected developer machine or pipeline could have been read. CISA’s response guidance recommends examining the environment, revoking or rotating credentials, and checking for unauthorized changes. CISA’s advisory provides the campaign-specific context and response recommendations.

  1. Contain and preserve evidence. Isolate affected developer machines or runners as appropriate, and preserve relevant system and CI/CD logs before rebuilding or wiping systems. Record affected package names, versions, extension versions, and the time ranges in which they were installed or executed.
  2. Review activity. Examine CI/CD logs, cloud audit trails, source-control activity, package-registry activity, and affected developer machines for suspicious access or changes. Check workflow files and contributor activity for unauthorized edits, then revert confirmed unauthorized modifications.
  3. Inventory exposed secrets. Identify credentials that were present in the affected environment or reachable by its jobs. Include cloud credentials, SSH keys, source-control and package tokens, API keys, and infrastructure-management credentials—not only values explicitly named in an alert.
  4. Revoke or rotate credentials. Invalidate exposed tokens and keys, issue replacements through trusted systems, and review audit logs for use of old credentials. Prioritize credentials with broad access or evidence of suspicious use.
  5. Notify relevant stakeholders. Inform internal security and service owners, and notify external stakeholders when the incident or applicable obligations require it.

How to reduce the chance of a repeat

No single control secures every stage from maintainer account to developer machine. Effective defenses combine prevention, limited access, detection, and recovery.

  • Pin trusted versions and sources. Use known package sources and reviewed versions rather than accepting every new release automatically. Pinning reduces surprise updates, but does not make a compromised pinned version safe.
  • Allow a review window for new packages. CISA advises waiting at least three hours before pulling a new package so suspicious releases have time to be identified. This is agency guidance, not a guarantee that a malicious release will be caught or that three hours is universally sufficient.
  • Monitor the publishing path. Review CI/CD workflow files, publishing permissions, contributor changes, and source-control activity for unexpected modifications. Restrict pipeline permissions to the minimum needed and make credentials revocable where possible.
  • Protect developer and runner environments. Limit which secrets jobs can access, avoid exposing long-lived credentials unnecessarily, and investigate unexpected access to runner memory or developer credential stores.
  • Use platform protections with their scope in mind. GitHub’s July 2026 supply-chain security update says its Dependabot version-update pull requests wait at least three days after a release becomes available, while security updates still open immediately. This GitHub-specific behavior is different from CISA’s general three-hour advice and should not be confused with it. GitHub also notes that no single security capability can stop these attacks. Read GitHub’s update.

These controls cover different points in the chain: maintainer identity, build and publishing workflow, registry release, developer device, and CI runner. Some aim to prevent execution or limit permissions; others detect suspicious changes or support recovery. A strong approach independently checks source, build, and artifact where feasible, while ensuring compromised credentials can be quickly revoked.

Why a legitimate channel can still be dangerous

The key distinction is between trusting a channel and verifying what passed through it. Automatic updates, package managers, and signed publishing workflows are useful because they reduce friction and establish continuity. But if attackers control an upstream account, build process, signing identity, or workflow, those same mechanisms can distribute harmful code at scale.

For a separate example of the speed and reach of this problem, Google Cloud reported that malicious Axios versions in a March 2026 incident were removed from npm within three hours; the package had more than 100 million weekly downloads at the time. Those figures concern that Axios incident, not Nx, Megalodon, or Miasma.
