The exercise probes prompts, retrieved data, training pipelines, APIs, identity controls, tools, memory, application logic and infrastructure, then verifies whether a weakness can cause real harm. Teams fix the weakness, reproduce the attack as a regression test and repeat the work after material changes.
What AI red teaming tests
AI red teaming is an authorized adversarial exercise. Testers deliberately stress safeguards and try to bypass them under controlled conditions. The target is the complete system: a model connected to prompts, retrieval, data stores, APIs, plug-ins, agent tools, memory, user interfaces, business workflows and cloud or on-premises infrastructure.

That scope matters because a model can appear safe in isolation while the surrounding application creates a vulnerability. A retrieved document may contain instructions that hijack a response, an output may be inserted into a database query, or an agent may have more tool access than its task requires. MITRE’s 2024 guidance notes that AI systems can contain novel vulnerabilities that unsuspecting users experience or malicious actors exploit, and says recurring red teaming benefits systems during development, deployment and use.
Recommended Free Tools
OWASP describes AI security tests as simulations of adversarial behavior intended to uncover vulnerabilities, weaknesses and risks in AI systems. Red teaming therefore goes beyond ordinary functionality or quality testing: the tester is trying to make the system violate its security, privacy or safety goals.

How a red-team campaign uncovers a flaw
A credible campaign follows a repeatable loop. Authorization and human judgment are required at every stage; automated tools add scale but do not replace expert validation.
- Set objectives and authorization. Define the use case, assets, environments, permitted targets, prohibited actions, safety boundaries, test window and success criteria. Decide who receives findings and how production-impacting actions will be contained. Written authorization prevents an exercise from becoming an uncontrolled intrusion.
- Map the system and attack surface. Record model names and versions, system and developer prompts, retrieval sources, training and fine-tuning data, APIs, identity and access controls, tool permissions, agent memory, logs, downstream actions and third-party components. Mark trust boundaries, such as the point where user text enters a privileged workflow or retrieved content reaches an agent.
- Threat-model realistic adversaries. Identify likely attackers, their access, skills, goals and knowledge of the system. NIST AI 100-2e2025 organizes adversarial-machine-learning attacks by lifecycle stage, attacker goals, capabilities and knowledge. This keeps testing tied to plausible abuse rather than random trick prompts.
- Build attack scenarios. Combine direct probes with edge cases and multi-step attack chains. Scenarios can include malicious instructions in user prompts or retrieved documents, crafted images that evade a classifier, attempts to extract system prompts or model behavior, poisoned training or retrieval data, and requests that trick an agent into invoking an unauthorized tool.
- Execute manual and automated tests. Automated red-team tooling can generate large numbers of mutations, replay payloads and measure repeatability. Skilled testers add creative, context-aware attacks, adapt to defenses and examine how several components behave together. Both approaches should preserve the exact inputs, model settings and responses needed for reproduction.
- Verify impact. Reproduce the behavior, determine what data or action was exposed, measure exploit reliability and identify required privileges. Check whether a result is a genuine security vulnerability or merely an odd but harmless response. For an agent, verification might show whether a tool call actually changed data, sent a message or crossed a permission boundary.
- Prioritize and remediate. Rank findings by realistic likelihood, blast radius, affected assets and business impact. Possible controls include prompt and input isolation, least-privilege tool access, output validation, data sanitization, rate limits, monitoring, model or data changes and human approval for sensitive workflows.
- Retest and institutionalize. Run the exact exploit again after the fix, add it to a regression suite and monitor for recurrence. Convert repeated findings into deterministic guardrails, CI checks, updated threat models and detection rules.
Threats that should be covered
Predictive AI systems
Classifiers and other predictive models need tests for evasion: carefully crafted inputs that cause a malicious file, image or transaction to be misclassified. Testers also examine model exfiltration, in which repeated queries reveal parameters or functional behavior, and poisoning, in which an attacker alters training data, data pipelines or the deployed model. Testing should cover both the model endpoint and the data and deployment processes around it.
Generative AI applications
Prompt injection attempts to redirect a model toward an attacker’s objective, either through direct user text or instructions hidden in retrieved content. Sensitive-data-output tests look for secrets, personal information, system prompts or confidential training material in responses. Insecure output handling checks whether generated text is passed into SQL, HTML, shell commands, code, tickets or other systems without validation and escaping, turning a model response into a downstream injection.
Agentic systems
Agents require tests that follow decisions across multiple steps. Include goal hijacking, unauthorized tool invocation, malicious or persistent-memory poisoning, agent escape from its intended environment, multi-agent propagation and delegation-chain abuse. A convincing response is not the only concern: testers must establish whether the agent can read, write, send, purchase, delete or otherwise act beyond the user’s authorization.
Lifecycle, privacy and supply-chain attacks
Red teams should probe data poisoning, model inversion, membership or inference attacks, supply-chain compromise and attempts to reverse-engineer non-public model or training-data information. Review data ingestion, fine-tuning jobs, model registries, package dependencies, secrets, update channels and administrative interfaces, not only the public chat experience.

Red teaming versus other AI evaluations
AI safety evaluations often measure behavior against predefined policies or benchmark suites: for example, whether a model refuses prohibited content or produces reliable answers. Red teaming is adversarial and open-ended. The tester chooses strategies intended to defeat those controls and follows unexpected chains across the application.
The two activities complement each other. A safety evaluation can provide repeatable baseline measurements, while red teaming discovers combinations and edge cases that a fixed benchmark misses. Neither substitutes for conventional penetration testing, which remains necessary for databases, networks, operating systems, development environments, APIs and other non-model attack surfaces.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minute| Activity | Primary question | Typical evidence |
|---|---|---|
| Safety evaluation | Does the system meet defined behavioral or policy criteria? | Benchmark results, policy pass rates and standardized scenarios |
| AI red team | Can a realistic adversary bypass controls or cause unauthorized impact? | Reproducible attack chains, affected assets, exploit conditions and severity |
| Conventional penetration test | Can infrastructure, applications or networks be compromised? | Technical vulnerabilities, privilege paths and infrastructure evidence |
Manual and automated testing: when to use each
Automation provides breadth and repeatability. It can mutate prompts, replay image or text payloads, run large test sets after every build and expose regressions quickly. It is less capable of understanding business context, unusual workflows or a novel chain that requires judgment.
Manual testing is slower and more expensive per case but brings creativity, contextual reasoning and the ability to adapt when a defense changes. Experienced testers can connect a harmless-looking response to a real business impact, such as an unauthorized refund or disclosure through a reporting workflow.
| Dimension | Automated testing | Manual testing |
|---|---|---|
| Creativity | Bound by generators, payload libraries and programmed strategies | Human testers adapt attacks and invent new chains |
| Breadth | Large volumes of cases and frequent replay | Fewer cases, selected for depth and context |
| Repeatability | High when seeds, versions and settings are recorded | Requires disciplined notes and exact reproduction |
| Cost | Efficient for recurring scans after setup | Higher specialist time per scenario |
| Business understanding | Limited unless workflows are explicitly encoded | Strongest for judging real-world consequences |
A practical program uses automation for continuous coverage and manual specialists for threat modeling, novel attack design, impact validation and review of the highest-risk workflows.

When should an AI system be red teamed?
There is no safe one-time point at which red teaming can stop. Models, prompts, data, tools and attacker techniques change, so testing must recur.

Before release
Test a production-like system before deployment, including the model version, retrieval corpus, identity configuration, tools and approval flows that will actually ship. The UK Code of Practice recommends that operators test before deployment with developer support and that released models, applications and systems undergo security assessment. Independent testers should have skills relevant to the specific AI system.
Continuously after release
Schedule automated regression tests in CI and periodic manual campaigns. Repeat threat-model reviews when settings or configurations change. Maintain audit trails for model, dataset and prompt versions so a finding can be tied to the exact state that produced it. Monitor logs and alerts for attack patterns between formal campaigns.
After material changes or incidents
Trigger focused testing after a model replacement, fine-tuning run, retrieval-source change, new tool or API, permission change, major prompt edit, infrastructure migration or security incident. Retest the original exploit and examine adjacent trust boundaries; a fix at one layer can expose a different path at another.
| Campaign timing | Strength | Operational consideration |
|---|---|---|
| Pre-release | Finds blockers before users and attackers reach the system | Requires a representative staging environment and time to fix |
| Continuous | Detects regressions as models, prompts and data evolve | Needs stable test cases, version tracking and triage capacity |
| Incident-triggered | Targets newly observed attacker behavior or a known failure | Must preserve evidence and avoid disrupting recovery operations |
Choosing the testing team
An in-house team knows the architecture, users and business consequences. It can run frequent tests and protect sensitive data, but may miss assumptions that an outsider would challenge and may lack specialist attack experience.

Independent specialists bring adversarial creativity, comparative experience and greater separation from the system’s builders. They need carefully controlled access, clear data-handling terms and enough architectural context to test the real workflows rather than a superficial demo.
Tooling vendors can provide scalable payload generation, orchestration, dashboards and repeatable scans. Tools do not by themselves establish severity, understand a complex business process or prove that an agent’s action crossed an authorization boundary. A blended model—internal ownership, independent review for high-risk releases and automated checks between campaigns—usually provides the strongest coverage.
What a useful report contains
Each finding should let an engineer, risk owner and retester reach the same conclusion. Record:
- Exact model, application and dependency versions, plus the test date and environment.
- Scope, trust boundaries, accounts and privileges used, and any excluded targets.
- Attack steps or payload class, including relevant prompt, retrieved document, image, API call or tool sequence.
- Expected behavior, observed behavior, evidence and a clear reproduction procedure.
- Reliability, required preconditions, affected assets and the practical data or action exposed.
- Severity rationale, business impact, recommended fix, owner and target date.
- Retest result, regression-test identifier and monitoring rule added after remediation.
Coverage reporting should show which threat categories, lifecycle stages and trust boundaries were exercised. A single benchmark score is not a universal security guarantee. Report campaign-specific measures such as attack success rate, severity distribution, reproducibility, relevant-threat coverage, time to triage, time to remediate and regression-test pass rate, always labeled with the organization and year.
Turning findings into durable defenses
Constrain inputs and context
Separate untrusted user and retrieved content from system instructions, sanitize data sources and limit what context reaches a privileged action. Treat documents, web pages, files and tool results as potentially hostile.
Best Value
Limit authority
Give each model and agent only the tools, data and operations required for its task. Enforce authorization outside the model, require confirmation for sensitive actions and isolate high-impact operations behind workflow approvals.
Validate outputs
Use structured schemas, allow-lists, escaping and independent policy checks before generated content reaches code, queries, messages or records. Do not rely on a model to validate its own output.
Detect and recover
Apply rate limits, monitor unusual tool calls and data access, preserve tamper-resistant logs and prepare rollback and incident-response procedures. A successful red-team finding is valuable only when the organization can detect, contain and recover from the corresponding failure.
What’s actually slowing this PC down?

The practical answer to “how often?”
Red-team before every major release, keep automated regression tests running as the system changes, conduct periodic independent or deep manual campaigns, and launch focused tests after incidents or material changes. The interval should reflect exposure, privilege and change rate: an agent that can alter financial or production systems warrants tighter testing than a read-only prototype. Whatever cadence is chosen, retain versioned evidence and repeat the exact exploit after remediation.
