Holcim is the better fit for investors who prefer a post-spin-off company focused on 45 countries, building solutions, branded lower-carbon products, acquisitions and conservative leverage. Neither is automatically the superior stock. Your choice should follow the geography, cyclicality, currency, decarbonisation execution, dividend treatment and valuation you want—and the price available when you buy.
The headline numbers are not directly interchangeable: Heidelberg reports in euros and Holcim in Swiss francs, and Holcim’s figures are for continuing operations after its North American separation. Heidelberg Materials and Holcim at a glance
Both companies sell essential materials used in buildings and infrastructure, but their current portfolios are different. Heidelberg Materials remains a broad producer of cement, aggregates, ready-mixed concrete and, in North America, asphalt. Holcim’s continuing company is smaller after the North American spin-off and places greater strategic emphasis on downstream building solutions, branded sustainable products and acquisitions.

What Heidelberg Materials offers investors
Large-scale materials exposure
Heidelberg Materials reported €21.5 billion of revenue and €3.4 billion of result from current operations in 2025. Its RCOBD margin was 21.8%, adjusted earnings per share were €12.41 and return on invested capital was 10.4%. Management attributed the record result to cost discipline and active price management.
The operating mix gives shareholders direct exposure to cement, aggregates and ready-mixed concrete, with asphalt also present in the North American business. These products sit early in the construction value chain. When infrastructure spending, commercial building or housing demand rises, volumes and pricing can provide operating leverage. When construction slows, the same fixed-cost base can pressure margins.
North American operations remain inside the group
Heidelberg’s North America group area spans the United States and Canada and includes cement, aggregates, ready-mixed concrete and asphalt. That retained exposure differentiates it from Holcim’s continuing company after the spin-off. It also gives Heidelberg a portfolio decision for investors who want North American infrastructure and construction exposure alongside European and other international markets.
Visible 2026 guidance
For 2026, Heidelberg expects RCO of €3.40 billion to €3.75 billion and ROIC above 10%. The range is guidance, not a guaranteed outcome. It gives investors a concrete operating reference for testing whether the share price already discounts stronger or weaker results. Chairman Dr Dominik von Achten said the company was “optimistic about the current 2026 financial year.”
Capital-return policy
Heidelberg describes a progressive dividend policy and ongoing share repurchases. Its 2025 release said the third buyback tranche was scheduled to start in the second quarter of 2026. Check the company’s latest announcement before relying on that timetable, because repurchase completion and future authorisations can change.
What Holcim offers investors
A post-spin-off portfolio
Holcim completed the spin-off of its North American business. Its 2025 annual report describes continuing operations in 45 countries with more than 45,000 employees. The resulting company has a different geographic and financial profile from the pre-spin-off group, so older historical series need careful adjustment.

Holcim’s 2025 continuing-operations net sales were CHF 15.724 billion. Recurring EBIT was CHF 2.876 billion, producing an 18.3% recurring EBIT margin. Free cash flow reached CHF 2.154 billion, while net financial debt was 0.9 times recurring EBITDA. Those figures indicate substantial cash conversion and low reported leverage, although the balance sheet should be reassessed after any acquisition or portfolio transaction.

Building solutions and branded sustainability products
Holcim’s NextGen Growth 2030 strategy gives explicit weight to higher-value building solutions, regional expansion and acquisitions. It names ECOPact low-carbon concrete, ECOPlanet cement and ECOCycle recycling as growth initiatives. These products can move the company beyond selling basic tonnes, potentially improving differentiation and customer relationships. Product labels alone do not prove superior returns: assess volumes, price premiums, adoption rates, capital spending and margins in subsequent reports.
Acquisition-led growth with financial discipline
Holcim reported 21 transactions in 2025. Acquisitions can add local distribution, specialty products or recycling capacity, but they also create integration, valuation and balance-sheet risks. Investors should review the purchase price, expected synergies, acquired margins, financing method and management’s record of converting targets into cash flow.
Dividend after the separation
Holcim’s board proposed a CHF 1.70 dividend per registered share for 2025 after the spin-off. Treat that as a proposal until the relevant shareholder approval and payment conditions are confirmed. The post-separation dividend should not be compared with pre-spin-off dividends without adjusting for the changed share and business structure.
Business mix and cyclicality
Cement, aggregates and ready-mixed concrete are cyclical. Demand depends on housing starts, commercial construction, public infrastructure budgets and local economic conditions. Energy, fuel, freight and raw-material costs can rise faster than selling prices, compressing margins before contracts reset.

Heidelberg’s direct exposure to cement, aggregates, ready-mix and asphalt can appeal to an investor who wants operating leverage to infrastructure and construction pricing. Retained North American operations add a market with significant infrastructure investment, but they also add exposure to US and Canadian construction cycles, regulation and currency translation.

When Holcim’s mix may suit a solutions-oriented investor
Holcim’s stated emphasis on building solutions and branded lower-carbon products may suit an investor looking for a greater downstream and value-added component. The continuing company is more concentrated outside North America than Heidelberg, so the economic mix includes greater sensitivity to European, Latin American and Asia, Middle East and Africa conditions.
Before choosing, compare each company’s cement volumes, realised prices, energy costs, ready-mix and solutions contribution, and the share of revenue generated by contracts with pricing protection. A higher reported margin in one year does not establish a permanently superior business.
Profitability, cash flow and leverage: how to read the numbers
| Question | Heidelberg Materials | Holcim |
|---|---|---|
| What did management report for 2025? | RCO €3.4 billion; RCOBD margin 21.8%; adjusted EPS €12.41 | Recurring EBIT CHF 2.876 billion; recurring EBIT margin 18.3% |
| How efficiently was capital used? | ROIC 10.4% | Not stated in the supplied comparable figures |
| How much free cash flow was reported? | Not stated in the supplied comparable figures | CHF 2.154 billion |
| How leveraged was the continuing business? | Not stated in the supplied comparable figures | Net financial debt/recurring EBITDA 0.9x |
Do not rank Heidelberg’s 21.8% RCOBD margin against Holcim’s 18.3% recurring EBIT margin as if they were identical measures. The companies use different definitions, currencies and perimeters. A disciplined comparison should reconcile operating-profit definitions, remove one-off items, adjust for the spin-off and examine cash conversion over several years.
A practical cash-flow check
- Start with each company’s continuing-operations operating profit.
- Subtract cash interest, cash taxes, maintenance capital expenditure and working-capital investment.
- Separate maintenance spending from growth projects such as carbon capture, new terminals or acquisitions.
- Compare free cash flow with dividends and buybacks to see whether distributions are funded internally.
- Check net debt after acquisitions, leases, pension obligations and other material commitments.
Geography, currencies and portfolio concentration
Geography changes both return potential and risk. Heidelberg reports in euros but earns revenue across multiple regions, including the United States and Canada. Holcim reports in Swiss francs and now operates in 45 countries after separating North America. Translation effects can materially change reported sales, profit and debt ratios even when local-currency operations are stable.
- Choose Heidelberg when: retained North American exposure is important and you want a broader cement-and-aggregates footprint.
- Choose Holcim when: you prefer the post-spin-off regional mix and a strategy centred on building solutions, sustainable products and acquisitions.
- For either stock: review local-currency growth, translation effects, inflation, political risk, import exposure and the currency of debt.
Investors buying in a currency different from the reporting currency should model both share-price performance and exchange-rate movement. A rising local share price can produce a flat or negative return after conversion.
Decarbonisation: strategy, spending and execution
Cement manufacturing is emissions-intensive, so carbon policy can affect costs, plant economics and product demand. Carbon prices, emissions rules, fuel switching, alternative raw materials and carbon-capture investment all influence future returns.

Heidelberg’s disclosed actions
Heidelberg reported specific net CO2 emissions of 512 kilograms per tonne of cementitious material in 2025, a 3% reduction. It delivered evoZero near-zero cement to European customers and began construction of the Padeswood carbon-capture and storage project. These steps create potential differentiation and regulatory resilience, but they also carry construction, permitting, cost, transport and customer-adoption risks.

Holcim identifies ECOPact low-carbon concrete, ECOPlanet cement and ECOCycle recycling within NextGen Growth 2030. The investment case depends on whether these products earn durable price premiums or improve mix, whether recycled materials are available at scale and whether capital spending generates returns above the company’s cost of capital.
Questions to ask in the next filing
- What is the latest emissions intensity by tonne of cementitious material?
- How much capital expenditure is committed to carbon capture, alternative fuels and recycling?
- What share of sales comes from lower-carbon products, and how is that share defined?
- Are customers paying a premium, or is the benefit mainly lower regulatory exposure?
- What project milestones, permitting dates and cost estimates have changed?
Capital returns and valuation
Dividend and buyback policies matter, but the value of those distributions depends on the price paid. Heidelberg communicates a progressive dividend policy and ongoing buybacks, including a third tranche expected to begin in the second quarter of 2026. Holcim proposed a CHF 1.70 dividend per registered share for 2025 after the spin-off.
There is no synchronized live market-data comparison here, so a current valuation winner cannot be stated responsibly. Calculate the following from the same trading day and the latest continuing-operations figures:
| Metric | Calculation | Why it matters |
|---|---|---|
| Forward P/E | Share price ÷ next-year adjusted EPS | Shows the price paid for expected earnings |
| EV/EBITDA | Enterprise value ÷ comparable EBITDA | Helps compare companies with different leverage |
| Free-cash-flow yield | Free cash flow ÷ market capitalisation | Tests cash generation relative to price |
| Dividend yield | Expected annual dividend ÷ share price | Measures cash distribution, not total return |
| Net debt/EBITDA | Net debt ÷ comparable EBITDA | Indicates balance-sheet flexibility |
Use adjusted or recurring figures consistently, convert currencies transparently and avoid mixing Holcim’s post-spin-off earnings with pre-spin-off share prices or group results.
Risks that could change the investment case
Construction-cycle risk
Recession, higher interest rates, weak housing or delayed infrastructure projects can reduce volumes. A company may protect price but still suffer from lower utilisation and fixed costs.
Best Value
Input-cost and pricing risk
Electricity, fuel, freight and raw-material inflation can outrun price increases. Compare contract duration, surcharge mechanisms and the lag between cost inflation and customer repricing.
Carbon and regulatory risk
Carbon prices and tighter emissions rules can raise costs for conventional production. Carbon-capture projects may reduce long-term exposure but require large upfront investment and reliable infrastructure.
Spin-off comparability risk
Holcim’s North American separation changes its geographic mix, capital structure and historical comparisons. Rebuild the series using continuing operations rather than relying on unadjusted pre-spin-off ratios.
Recommended Free Tools
Currency risk
Heidelberg’s euro reporting and Holcim’s Swiss-franc reporting both aggregate international businesses. Exchange-rate movements can affect reported earnings, debt and dividends for investors outside those currencies.
Acquisition and integration risk
Holcim’s 21 reported transactions in 2025 illustrate the opportunity and risk of portfolio expansion. Due diligence should cover purchase multiples, integration costs, acquired liabilities and the effect on leverage.
A step-by-step way to choose
- Set the portfolio role. Decide whether you want cyclical materials exposure, a lower-carbon growth angle, dividend income, regional diversification or a combination.
- Choose the geographic mix. Select Heidelberg if retained North American exposure is central; select Holcim only after assessing the post-spin-off concentration across its 45-country continuing portfolio.
- Normalize the financials. Use continuing operations, comparable profit definitions and consistent currency conversions.
- Stress-test the cycle. Model lower volumes, flat prices, higher electricity and freight costs, and a delayed infrastructure recovery.
- Test decarbonisation economics. Compare emissions intensity, project spending, product adoption, price premiums and completion milestones.
- Check balance-sheet capacity. Review leverage, interest coverage, pension and lease obligations, acquisition spending and planned distributions.
- Calculate same-day valuation. Compare forward P/E, EV/EBITDA, free-cash-flow yield and dividend yield using the latest available data.
- Set a purchase discipline. Define the valuation or expected-return threshold at which you will buy, add, hold or sell, rather than choosing solely by company reputation.

What to update before buying
These companies’ operating profiles and valuations can move quickly. Before placing an order, verify:
- Current share prices and exchange rates.
- Consensus earnings and free-cash-flow estimates.
- Whether Holcim’s CHF 1.70 dividend proposal was approved and paid.
- Heidelberg’s buyback progress and any new tranche authorisation.
- New acquisitions, disposals or changes to Holcim’s post-spin-off perimeter.
- Carbon prices, emissions regulations and updates to Heidelberg’s Padeswood project.
- Latest emissions intensity and sales data for ECOPact, ECOPlanet, ECOCycle and evoZero.
- Net debt, pension obligations and capital-expenditure guidance in the latest filings.
On the supplied 2025 evidence, Heidelberg Materials is the more direct, larger-scale materials and North America choice, with a defined 2026 outlook. Holcim is the more solutions-oriented post-spin-off choice, supported by low reported leverage, strong free cash flow and an acquisition-led strategy. The appropriate stock is the one whose geography, risk tolerance and decarbonisation assumptions still work after you apply a same-day valuation and a realistic construction-cycle stress test.
