That is Layden’s warning, not evidence that PlayStation has already suffered measurable reputational harm. Sony, meanwhile, says it does not expect the change to have a negative business impact.
What Sony plans to change in January 2028
Sony has announced that it will stop producing PlayStation game discs as of January 2028. New games will be available through the PlayStation Store and at retailers in digital formats only, according to Ars Technica’s report on the announcement.

At a July 2026 earnings call, Sony CFO Lin Tao described the move as cautious and tied it to the continued digitalization of content. Sony corporate communications executive Ishii said the company did not expect disc discontinuation to have a negative business impact, while acknowledging players’ attachment to games. Sony’s explanation and expectations are the company’s position, not an independent assessment of the decision’s eventual effects.

Why Layden thinks the move could hurt PlayStation’s reputation
Layden, who left Sony in 2019 after serving as chairman of Sony Interactive Entertainment Worldwide Studios, discussed the plan on The Expansion Pass podcast. His concern is that physical games appeal to a committed audience of collectors, and that moving fully to digital distribution could sharpen questions about what a customer actually gets when buying a game.

As Video Games Chronicle reported, Layden put the ownership question this way: “If you can’t sell a thing, that means you don’t own a thing. And if you don’t own it, then what are you buying? If you’re buying access, that doesn’t quite sound as sexy, to be honest.” He said players might imagine worst-case scenarios and called the possible consequence “a significant brand hit.”
That is a prediction about how consumers could perceive the change. The reporting does not provide customer polling, a measured change in brand value, or evidence of financial damage. Layden also said he did not have visibility into Sony’s financial reasoning.
The 80/20 split was an illustration, not a Sony statistic
Layden acknowledged the convenience of downloads and used “maybe 80%” digital and “20%” physical as a rough illustration of the audience, adding “or whatever that breakdown is going to be.” It should not be read as Sony’s reported sales mix or an official estimate of physical-game buyers.
What Sony’s digital sales figures show
Sony reported that digital downloads accounted for 78 percent of its full-game unit purchases in the fiscal year ending March 31, 2026, according to Ars Technica’s coverage of the company’s figures. That is Sony’s figure for its own full-game unit purchases in that fiscal year; it is not a worldwide market share or a forecast of future demand.

Ars Technica reported a 76 percent digital-download share for Sony’s fiscal year 2024. The two figures indicate that downloads made up a large share of Sony’s reported full-game unit purchases in both periods, but they do not reveal how many customers collect physical games, how players value resale or ownership, or how they will react to the 2028 change.
What a digital PlayStation purchase means under Sony’s terms
The ownership concern has a concrete basis in the wording of PlayStation Store terms quoted by Ars Technica: “When you order or purchase a product from PlayStation Store, you buy a personal license to use that product for private, non-commercial use. That license is not transferable unless your local applicable laws say it must be. This means you can use a product in the ways described in the license, but do not own the product.” The local-law qualification matters; the quoted terms are not a substitute for advice on a particular jurisdiction’s consumer law.

A license is different from owning a transferable physical copy. The terms describe a personal, generally non-transferable right to use the product, subject to applicable local law. This distinction does not establish that Sony will remove customers’ libraries, nor does it prove that every digital game will become inaccessible.
