Does VMware vSphere Encryption Affect VM Performance or Backups?

Usually, VMware vSphere VM Encryption has little effect on virtual-machine performance when an ESXi host has adequate CPU capacity and AES-NI enabled. The main exception is a CPU-constrained, high-IOPS workload running on ultra-low-latency storage, where encryption can reduce throughput and increase latency. Encrypted VMs can be backed up, but the design is different: the backup system must obtain encryption keys, use NBDSSL or HotAdd rather than SAN transport, encrypt the backup repository separately, and avoid unsupported application-level VSS quiescing.

What vSphere VM Encryption changes

VM Encryption protects virtual-machine files and virtual disks at the hypervisor layer. ESXi performs encryption and decryption as I/O passes through the host, so the principal cost is additional host CPU work rather than a fixed storage penalty. VMware describes the resource overhead as primarily CPU utilization and says typical deployments show no significant performance impact when sufficient CPU resources are available.

As an Amazon Associate I earn from qualifying purchases.

That statement is workload-dependent. A lightly used web server on ordinary enterprise SSDs may show no measurable difference, while a database issuing millions of small, latency-sensitive I/O operations can expose the extra encryption path. Encryption also changes the bytes presented to the storage array, which can reduce the effectiveness of array-side deduplication and compression.

When encryption affects VM performance

CPU capacity and AES-NI

Encryption consumes host processor cycles. If an ESXi host already runs near CPU saturation, adding encrypted VMs can increase ready time, scheduling contention, or application latency. The impact is most visible when the workload generates sustained random I/O or performs intensive encryption and decryption at the same time.

Modern processors commonly include Intel AES New Instructions (AES-NI), which accelerate the cryptographic operations. Confirm that the processor supports AES-NI and that the feature is enabled in the server BIOS. A disabled instruction set can turn an otherwise minor overhead into a meaningful CPU bottleneck. Check CPU utilization and latency on the host while the VM is under its normal peak load, not only when the VM is idle.

  • Look for host CPU saturation, high CPU ready time, or a rise in VM application latency after encryption is enabled.
  • Compare encrypted and unencrypted workloads on hosts with similar processor generations and reservations.
  • Leave headroom for failover. A cluster that is acceptable at normal load can become CPU-constrained when one host is lost.

Storage latency and IOPS

Storage speed determines whether the encryption path becomes visible. VMware’s vSphere 6.5 performance paper reported very minimal impact with regular enterprise SSD and VMware vSAN configurations. Broadcom documentation describes a different result on ultra-low-latency devices, including high-end NVMe: the device can complete I/O faster than the CPU encryption path, producing lower throughput and higher latency.

Devices with latency of a few hundred microseconds or more generally do not show a significant change in the cited guidance. That is not a guarantee for every array or workload; queue depth, block size, read/write mix, processor model, and VM density all matter. Treat the few-hundred-microsecond observation as a planning indication, not a universal threshold.

Deduplication and compression

Host-side encryption means the storage array receives encrypted data. Identical plaintext blocks no longer appear identical to array-side deduplication, and encrypted data is effectively incompressible. Capacity savings can therefore fall even when the VM’s logical data set has not changed.

Measure the array’s post-encryption deduplication ratio, compression ratio, physical consumption, and snapshot growth. Include the effect in capacity planning and in backup-window calculations. Do not apply an old, unencrypted efficiency ratio to an encrypted datastore.

How to test the overhead on your environment

There is no single current percentage penalty that applies to every CPU, storage device, or workload. A representative before-and-after test is more reliable than a vendor-neutral rule of thumb.

  1. Record a baseline. Capture VM application latency, IOPS, throughput, CPU usage, CPU ready time, datastore latency, and host utilization during a normal peak period. Record read/write mix and block sizes when your monitoring system exposes them.
  2. Check the platform. Document ESXi and vCenter versions, processor model, AES-NI availability, BIOS configuration, storage type, and whether the datastore uses an array with deduplication or compression.
  3. Choose a representative VM. Use the database, file server, or other workload for which latency and throughput matter. A synthetic idle VM cannot reveal the behavior that prompted the security requirement.
  4. Encrypt in a maintenance window. Follow VMware’s supported VM-encryption procedure and ensure the configured key-management server is available. Keep the baseline data so the comparison uses identical workload conditions.
  5. Repeat the same load. Run the same application test or observe an equivalent production peak. Compare median and high-percentile latency, not just averages; encryption-related queueing can appear first in the tail.
  6. Test a host failure scenario. Verify that remaining hosts have enough CPU capacity to run the encrypted workload after a failover. A result that is acceptable on a fully populated cluster may not be safe during maintenance or an outage.

If CPU usage rises but storage latency does not, add CPU capacity, rebalance VMs, or adjust reservations and limits. If latency rises mainly on an NVMe datastore while CPU is busy, test the same VM on a less aggressive storage tier before concluding that encryption is unsuitable.

Can encrypted VMs be backed up?

Yes. VMware’s Virtual Disk Development Kit (VDDK) obtains the VM-encryption keys and decrypts virtual-disk data before copying it to the backup target. The backup files therefore contain data that the backup application must protect independently; VM Encryption does not automatically encrypt a repository or removable media.

The key-management path is part of the backup dependency chain. vCenter or ESXi must be able to retrieve the VM’s keys from the configured key-management system during backup and restore. A complete set of backup files is not sufficient if a recovery operation cannot reacquire the keys needed to read them.

Supported and unsupported transport modes

Transport Encrypted virtual disks Operational note
NBDSSL Supported Uses a network transfer protected by SSL; verify network capacity and the backup product’s current support matrix.
HotAdd Supported The backup proxy attaches the encrypted disks; VMware requires the HotAdd proxy VM to be encrypted as specified in its documentation.
SAN Not supported Do not select SAN transport for encrypted virtual disks. Configure NBDSSL or HotAdd instead.

Transport selection can change throughput and the load placed on your production network. A SAN-only design may need a separate NBDSSL or HotAdd path for encrypted VMs, even if unencrypted VMs continue to use SAN.

Designing a reliable backup workflow

  1. Validate key access first. Confirm that vCenter and the ESXi hosts can contact the key-management server and retrieve keys for the VM. Test this from the hosts that will perform backup and restore, not only from a management workstation.
  2. Select a supported transport. Configure NBDSSL or HotAdd for encrypted disks. Explicitly exclude SAN for these jobs so a transport fallback does not produce a failed or partial backup.
  3. Secure a HotAdd proxy. If HotAdd is used, encrypt the backup proxy VM as required by VMware’s VM-Encryption guidance. Document which proxy handles encrypted workloads and keep its keys recoverable.
  4. Enable repository encryption. Configure the backup application to encrypt its repository, target volume, or removable media. VDDK’s decryption step means plaintext can exist in the data stream before the backup product writes it.
  5. Choose the consistency mode deliberately. Use crash-consistent or file-system-consistent processing for VM-Encryption-enabled VMs unless your backup vendor documents another supported method. Do not assume that a normal VSS setting remains valid.
  6. Protect the key-management system. Back up its configuration and recovery material according to the key manager’s procedures, restrict administrative access, and record the relationship between VM encryption keys and recovery sites.
  7. Perform a restore test. Restore a complete VM and a file-level sample where applicable. Test from the secondary site or isolated network, verify that keys can be retrieved there, and measure the restore rate over the selected transport.

Why application-consistent VSS backups are a problem

Application-level consistent quiescing, including a Microsoft VSS application freeze, is not supported on virtual machines with VM Encryption enabled according to Broadcom support guidance. A backup job that requests an application freeze can fail, fall back unexpectedly, or report a misleadingly successful image that does not meet the intended consistency level.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Crash-consistent processing

A crash-consistent image represents the state of virtual disks as if power had been removed. Operating systems and many applications recover using their normal journal or transaction-replay mechanisms. This mode avoids the unsupported VSS application-freeze operation, but recovery-point objectives for active databases must be evaluated with the application owner.

File-system-consistent processing

File-system consistency coordinates the guest file system without requesting application-level VSS quiescing. It can provide a cleaner file-system state while still respecting the VM-Encryption limitation. Confirm exactly what the backup product means by “file-system consistent” and whether its guest tools or agents perform any unsupported application freeze.

For databases and other transactional systems, use the application’s own supported log-backup or replication mechanism alongside the VM image. The VM image then supplies infrastructure recovery, while the application mechanism supplies the required transaction point. The exact combination depends on the application’s vendor guidance and your recovery objectives.

Restore and disaster-recovery considerations

Restoration has the same key dependency as backup, often with stricter timing. A recovery site must have network reachability to the key-management system, valid trust relationships, and permission to retrieve the required keys. If the key manager is unavailable, intact backup files may be unusable until key access is restored.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Document the key-management server addresses, certificates, accounts, and firewall rules needed at the recovery site.
  • Test a restore when the primary key-management server is unavailable, using the documented secondary or recovery procedure.
  • Keep backup-repository encryption keys separate from VM-encryption keys and test recovery of both.
  • Record which VMs are encrypted so operators do not attempt an unsupported SAN restore path during an incident.

Troubleshooting common symptoms

VM latency increased after encryption

Check host CPU utilization, CPU ready time, AES-NI status, and datastore latency during the same workload. If CPU is the limiting resource, rebalance VMs or add capacity. If the change appears only on ultra-low-latency NVMe, compare with a datastore whose latency is measured in the hundreds of microseconds or more and review queue-depth behavior.

Array capacity grew faster than expected

Inspect post-encryption deduplication and compression ratios. Encrypted blocks are less reusable by array reduction technologies. Recalculate capacity, snapshot retention, and replication bandwidth using measurements from the encrypted datastore.

Backup job reports an unsupported transport

Check the job’s per-VM transport settings and proxy rules. Replace SAN with NBDSSL or HotAdd for encrypted disks. If HotAdd is selected, verify that the proxy VM itself meets the encryption requirement and that it can attach disks on the target hosts.

Backup cannot read the encrypted disk

Review vCenter and ESXi connectivity to the key-management server, key permissions, certificates, and time synchronization. Retry key retrieval from the actual backup host path, then test a small restore before rerunning a full production job.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

VSS or application-freeze errors appear

Disable application-level VSS quiescing for the encrypted VM and select crash-consistent or supported file-system-consistent processing. Use the application’s native log or replication mechanism for tighter recovery points, and verify the backup vendor’s current support matrix.

Decision checklist for an encrypted-VM design

Question If the answer is “yes” Action
Is the host CPU already close to saturation? Encryption may add contention. Add headroom, rebalance workloads, or test on a larger host.
Is the VM storage ultra-low-latency NVMe? Throughput and latency effects are more likely. Benchmark the actual workload and compare storage tiers.
Does the array rely heavily on deduplication or compression? Physical consumption may rise. Measure encrypted-data reduction ratios and revise capacity plans.
Does the backup job use SAN transport? SAN is unsupported for encrypted disks. Configure NBDSSL or HotAdd.
Can the backup system retrieve keys during restore? Recovery depends on that access. Test key-manager connectivity and permissions at every recovery site.
Does the job request application-level VSS freeze? That operation is unsupported. Use crash-consistent or supported file-system-consistent processing.
Is backup media encrypted separately? VDDK may pass decrypted data to the backup target. Enable repository or media encryption in the backup product.

Practical conclusion

For most adequately provisioned ESXi hosts, VM Encryption is a security control with little observable VM slowdown. The exceptions are predictable: insufficient CPU headroom, extremely fast storage, and workloads whose latency is already close to the hardware limit. Measure those conditions instead of applying a universal percentage.

Backups remain practical when the complete chain is designed for encryption: reliable key retrieval, NBDSSL or HotAdd transport, an encrypted backup repository, and a consistency mode that does not request unsupported application-level VSS quiescing. Restore testing must verify both the VM-encryption keys and the backup-media encryption keys before an outage makes the dependency visible.
