Did the Prompt Change Cause the Score Drop? Measure Eval Noise First

A lower score after a prompt edit may be evaluation noise. Calibrate the judge and measure repeated-run variation before treating a score change as a regression.

A lower evaluation score after a prompt edit does not, by itself, prove the edit caused a regression. First establish whether your evaluator can distinguish good responses from bad ones, then measure how much its scores vary when nothing changes. Only after that should you use the score to gate prompt changes.

Why a score dip is not proof of a regression

Muhammad Waqas describes investigating an apparent score decline from 0.81 to 0.78 after a prompt change. But, in his account, the same prompt scored between 0.77 and 0.84 across seeds. If those figures are comparable, the 0.03 decline sits within the observed 0.07 spread for an unchanged prompt, so the change alone cannot establish that the edit made responses worse.

These are Waqas’s example values, not a general benchmark. His post does not publish the dataset, judge, number of seeds, run protocol, or underlying results. Your system’s variation may be smaller or larger; measure it rather than borrowing his range.

The practical question is the one Waqas poses: “How many of your eval numbers have a measured error bar?” A dashboard score without an estimate of its own variation can make ordinary evaluation noise look like a meaningful change.

Calibrate the evaluator before trusting its score

Before interpreting prompt-version scores, check whether the evaluator—often called a judge—can separate responses you already regard as good from ones you regard as bad. If it does not reliably distinguish those examples, its aggregate score is not a dependable signal of prompt quality.

Use known-good and known-bad responses as a calibration check. The point is not to assume that a judge is accurate because it returns a number; it is to see whether that number tracks distinctions that matter in your task. Waqas recommends calibration before measuring the noise floor, but his post does not prescribe a dataset, scoring threshold, or calibration procedure.

Measure the noise floor with repeated runs

Once the judge passes a useful calibration check, run the same prompt and cases repeatedly with different seeds. Record each result so you can see the variation for each case as well as the aggregate score. The resulting spread is an empirical noise floor for that evaluation setup—not a universal property of prompts or LLM evaluations.

Keep the prompt, cases, judge, and other evaluation conditions fixed while you vary seeds. Otherwise, a score difference may reflect more than the run-to-run variation you intended to measure. Waqas calls for repeated seeded runs but does not specify how many seeds to use or provide a statistical method for calculating uncertainty; choose and document a repeat procedure appropriate to your system.

Gate prompt changes against measured variation

After calibration and repeatability checks, compare a proposed prompt change with the variation you observed on the unchanged prompt. A score movement smaller than that noise floor is not useful evidence, on its own, that the prompt improved or regressed. Waqas’s framing is: “A delta smaller than the noise floor is not a small regression. It is no information at all.”

That does not mean a change within the observed spread is proven harmless. It means the evaluation, as currently measured, cannot distinguish that change from its own variation. Treat the result as inconclusive, gather stronger evidence, or improve the evaluation before making a quality claim.

Waqas also warns that a gate which fires on noise may be treated as flaky and weakened with continue-on-error. That is a risk he identifies, not a quantified industry finding. A gate that regularly reacts to score variation can lose its force as a release safeguard; measuring the variation first gives you a basis for deciding what the gate should flag.

A practical sequence for prompt evaluations

  1. Calibrate: Check that the evaluator separates known-good from known-bad responses for your task.
  2. Measure: Repeat the unchanged prompt across seeds, keeping other evaluation conditions fixed, and record per-case and aggregate score variation.
  3. Compare: Evaluate the edited prompt under the same conditions and compare its change with the measured variation.
  4. Gate: Treat a score delta smaller than the observed noise floor as inconclusive rather than as proof of a regression or improvement.

The order matters: “Calibrate the judge, measure the noise floor, then gate in that order,” Waqas writes. His post supplies an example and a useful workflow, but not a universal seed count, uncertainty formula, or expected score range. Those have to come from the evaluation setup you actually run.
