Support is usually organized around a contact or case and ends when the issue is answered, fixed, or appropriately escalated. Success is organized around the continuing customer relationship: onboarding, useful adoption, progress toward goals, risk detection, and realized value.
The functions work best as partners, not as isolated departments. Their boundaries vary by product, customer segment, and company maturity, so “support is reactive and success is proactive” is only a rough shorthand—not a rule that fits every interaction.

Customer support vs. customer success at a glance
| Dimension | Customer support | Customer success | What the distinction means in practice |
|---|---|---|---|
| Primary purpose | Resolve a customer’s question, incident, request, or complaint. | Help the customer reach the outcomes and value expected from the product or service. | A broken integration is normally a support case; weak adoption of that integration may become a success objective. |
| Typical time horizon | Minutes to days, from intake through resolution or escalation. | Weeks to years, across onboarding, adoption, renewal, and ongoing improvement. | Support closes a case; success manages progress across the account relationship. |
| Unit of work | Individual contact, ticket, chat, phone call, or incident. | Customer, account, segment, or portfolio and its goals. | One customer can have many support cases while remaining one success relationship. |
| Common activities | Answer, diagnose, troubleshoot, process a request, document the resolution, and identify recurring defects. | Set goals, onboard users, educate, encourage useful adoption, monitor health signals, identify risk, and coordinate value plans. | Both may teach customers; ownership depends on the question and the organization’s routing model. |
| Common measures | Response time, resolution time, service-level performance, backlog, reopen rate, and case volume. | Adoption, customer health, retention, renewals, and sometimes expansion. | These are typical role-aligned measures, not universal standards or proof that one team alone caused an outcome. |
| Commercial responsibility | Usually focused on service quality rather than account revenue. | Some roles own or influence renewals and expansion; others do not. | Do not assume every customer success manager carries a quota or renewal target. |
Salesforce describes the relationship succinctly: “Customer success builds a bridge between what a customer buys and realizing value from their investment.” That bridge is the reason success work continues after an individual support case is closed.

Customer support is the customer’s route to a useful answer or resolution when something is unclear, unavailable, malfunctioning, or difficult to use. A support interaction can begin through email, chat, phone, a web form, social messaging, or another channel. The channel changes; the core job does not.

The support case lifecycle
- Intake and identification: Capture the customer, product area, symptoms, urgency, environment, and desired result.
- Diagnosis: Reproduce the behavior where possible, check configuration and account status, and distinguish a defect from a misunderstanding or unsupported request.
- Resolution or escalation: Provide the answer, workaround, correction, or status update. Escalate to engineering, billing, security, or another owner when the frontline team cannot complete the work.
- Documentation: Record the cause and remedy so future agents and customers can solve the same problem faster.
- Closure and feedback: Confirm that the customer can proceed, then close the case under the organization’s stated service rules.
Support also creates operational intelligence. A cluster of tickets about failed imports may reveal a product defect, a confusing setup step, or missing documentation. That signal can be sent to product, education, and customer success without changing who owns the individual case.
What support is accountable for
- Clear, accurate answers and troubleshooting.
- Timely acknowledgement and updates appropriate to the severity.
- Correct routing when another team must act.
- Consistent case records and knowledge-base contributions.
- Honest communication about known limitations, workarounds, and next steps.
What customer success does
Customer success starts with the customer’s intended outcome rather than a single symptom. The team asks what the customer is trying to accomplish, whether the product is being used in a way that can produce that result, and what obstacles could prevent value.
The success relationship over time
- Understand goals: Establish the business or personal result the customer expected when purchasing.
- Launch and onboard: Configure the product, train relevant users, and define an initial path to a meaningful result.
- Encourage useful adoption: Focus on the capabilities and behaviors connected to the customer’s goal, not activity for its own sake.
- Monitor signals: Review usage, engagement, unresolved issues, stakeholder changes, and other account-specific indicators of progress or risk.
- Coordinate intervention: Arrange training, technical help, executive alignment, or a revised plan when progress stalls.
- Demonstrate value: Help the customer assess outcomes and decide how to continue, renew, or change the relationship.
Success managers may participate in renewal or expansion work, particularly in subscription businesses, but that scope is a design choice. A success role can be measured on adoption and retention while a separate account executive owns commercial negotiation.
What success is accountable for
- A documented understanding of customer goals and desired outcomes.
- An onboarding and adoption plan appropriate to the customer’s complexity.
- Early identification of stalled adoption or dissatisfaction.
- Coordination across support, product, training, implementation, and sales.
- Evidence that the customer is receiving value, not merely logging in.
Why “reactive support” and “proactive success” is an incomplete model
A customer success manager may react to a sudden drop in usage or an executive complaint. A support agent may proactively warn customers about a known outage, publish a setup guide, or contact an affected account before a ticket arrives. The more reliable distinction is the object of work: support owns resolution of a current contact or case, while success owns progress toward an ongoing customer outcome.
Education is the clearest overlap. A short “How do I export this report?” question may be answered by support, a help center, an implementation specialist, or a success manager. The right owner depends on complexity, customer tier, staffing, and whether the question signals a one-time need or a broader adoption problem. Publish the route customers should use instead of forcing them to guess.
Where responsibilities overlap—and where they should not
| Situation | Likely primary owner | Reason and useful collaboration |
|---|---|---|
| Password reset, error message, missing feature, or account-access problem | Support | It is a concrete issue requiring diagnosis or a direct answer. Success should be informed if the incident threatens a strategic account goal. |
| Customer has not completed a critical onboarding step | Success | The issue concerns progress toward value. Support can resolve any technical blocker discovered during outreach. |
| Customer asks for a basic how-to | Support or success, according to the published route | Keep ownership explicit. A repeated or complex how-to pattern may require training or product education. |
| Repeated tickets from the same account about a core workflow | Support owns cases; success investigates the account-level pattern | Support documents symptoms and resolutions. Success checks whether the customer’s process, training, or rollout plan needs attention. |
| Customer says the product is not delivering expected business results | Success | The conversation is about outcomes and value. Support may handle any specific defects uncovered. |
| Critical outage or security incident | Support or incident-response team for immediate communication and resolution | Success provides account context and coordinates follow-up once the incident is controlled. |
Collaboration should preserve accountability. Sending a case to a success manager must not be a way to avoid resolving it; assigning an adoption plan to support must not make frontline agents responsible for an account’s entire business strategy.

How the teams should share context
A practical operating model keeps one customer story while maintaining two clear charters. Support records issue type, severity, status, affected users, and resolution. Success records account goals, rollout stage, important stakeholders, commitments, and adoption context. Shared visibility can come from a CRM, help desk, customer-success platform, or carefully governed integration; the category matters less than the information and permissions.

A handoff that does not lose the customer
- Link the records: Attach the support case to the correct account and, where relevant, the success plan or implementation project.
- State the reason for escalation: Identify whether the handoff concerns severity, repeated friction, adoption risk, a promised deadline, or a customer-goal dependency.
- Keep the case owner visible: Name who is responsible for the next customer-facing update and the expected time.
- Return the outcome: Feed the final resolution, workaround, and remaining risk back to the account record.
- Review patterns: Use recurring case categories and health signals to prioritize documentation, training, product fixes, or outreach.
This workflow is an operating recommendation, not a mandatory org chart. It follows the practical need for support cases and customer goals to be visible to both teams while preserving a single accountable owner for each action.
Metrics: measure the promise each team controls
Support metrics should tell you whether customers can obtain help efficiently and whether the organization resolves issues well. Useful measures include first-response time, time to resolution, service-level attainment, backlog, escalation rate, reopen rate, and case volume by category. A low response time is not a success if answers are inaccurate or cases are repeatedly reopened.
Success metrics should show whether customers are progressing toward value. Depending on the business model, teams may monitor activation milestones, feature or workflow adoption, stakeholder engagement, customer-health assessments, retention, renewal, and expansion. Adoption counts alone can mislead if the measured activity is unrelated to the customer’s goal.
Neither list is an industry-wide scorecard. Choose measures based on the promise made to customers and on what the team can actually influence. Retention, for example, is affected by product quality, pricing, competition, procurement, and changes in the customer’s business; it should not automatically be treated as the sole performance verdict for a success manager.

In a small company, one person may answer tickets, conduct onboarding, and advise on adoption. That blended role can work when the company labels the work clearly and protects time for both urgent cases and planned customer guidance.

As volume and complexity grow, specialized support tiers, technical account roles, implementation teams, or customer success managers may emerge. Enterprise customers may receive named success coverage while smaller customers use digital onboarding and pooled support. A self-serve product may place most education in documentation and community channels, with success intervention reserved for high-value or at-risk accounts.
These patterns do not make one structure universally correct. Define the charter, escalation path, customer-facing route, and measures for the product, segment, and service model you actually operate.
A decision guide for routing a customer need
- Is there a concrete malfunction, access issue, billing question, or answerable request? Route it to support or the published service channel.
- Does the customer need a coordinated plan to reach a business or usage outcome? Route it to customer success or the onboarding/implementation owner.
- Is it a how-to question? Use the organization’s stated rule. Send simple, one-off questions to the fastest education channel; involve success when the question reveals a broader adoption or rollout issue.
- Could the issue affect a goal, renewal decision, or strategic commitment? Keep support accountable for the immediate case and notify success with the relevant context.
- Is ownership unclear? Accept the request through one front door, assign a named owner, and communicate the next step rather than transferring the customer repeatedly.
Common mistakes and how to correct them
Treating success as a premium support queue
If every difficult ticket is sent to success, success managers lose time for onboarding, adoption, and outcome planning. Keep case resolution with support while escalating only the account-level consequence or coordination need.

Calling any login “value”
Usage is a signal, not the customer’s objective. Tie adoption milestones to the workflow or result the customer purchased the product to achieve.
Giving both teams the same targets
Shared organizational outcomes are useful, but identical individual targets can blur accountability. Pair support’s service measures with success’s outcome measures and document where collaboration affects each.
Hiding the route from customers
Customers should not have to know the internal org chart. Publish the channel for urgent problems, general questions, onboarding help, and account planning, then route internally with context.

Assuming a renewal target proves causation
Renewal and expansion may be part of a success role, but commercial results have multiple causes. State which responsibilities belong to the role and which are shared with sales, product, finance, or leadership.
Putting the distinction into a workable charter
A concise internal charter can prevent most boundary disputes. Write down:
- The customer-facing entry points for incidents, questions, onboarding, and outcome planning.
- The definition of a support case and the conditions for escalation to success.
- The information required in a handoff, including severity, account goal, commitments, and next owner.
- The service measures support controls and the adoption or outcome measures success controls.
- The person responsible for customer communication at every stage.
- The review cadence for recurring cases, adoption friction, documentation gaps, and product feedback.
Review the charter when the product, segment, pricing model, or service promise changes. A clear division of purpose can coexist with flexible staffing; the goal is not to build walls, but to make sure immediate problems and long-term value both have an accountable owner.
Frequently Asked Questions
Can one employee be responsible for both customer support and customer success?
Yes. A blended role is common in small or less complex organizations. Separate the work by urgency and objective—case resolution versus outcome planning—and protect time and measures for both so urgent tickets do not consume all success activity.
Does customer success replace customer support?
No. Success may coordinate education and value planning, but customers still need a clearly owned path for incidents, questions, and requests. Support remains the usual owner of those cases.
Who should handle a customer’s how-to question?
There is no universal owner. Route simple, one-off questions through the fastest support or education channel; involve success when the question indicates an onboarding, rollout, or adoption problem. Publish the rule customers should follow.
Best Value
Should every customer success manager own renewals?
No. Some organizations assign renewals or expansion to success, while others assign them to sales or account management. The role description and compensation plan should state the responsibility explicitly.
What information should support send to customer success?
Share the account, issue category, severity, status, resolution, recurrence, and any evidence that the problem threatens an agreed customer goal, rollout milestone, or commitment.
What information should customer success send to support?
Provide the customer’s relevant goals, implementation stage, affected workflow, promised dates, stakeholders, and account context that can help support prioritize and communicate accurately.
Are response time and retention directly comparable measures?
No. Response time measures service performance around cases; retention reflects a broader relationship influenced by many factors. Use each measure for the promise and level of control associated with its team.
Do support and success need to be separate departments?
No. They need clear charters, routing, escalation paths, and accountability. The reporting structure can be shared, separate, or blended depending on the product, customer segment, service model, and team maturity.
