They are most useful as supervised systems for well-specified, reversible tasks: generating code, writing tests, fixing bounded defects, updating dependencies and preparing pull requests. People still have to define the problem, choose an architecture, resolve ambiguous requirements, review security and maintainability, integrate changes and accept responsibility in production.
The practical answer is therefore not “AI or programmers.” It is a risk-managed workflow in which an agent gets more autonomy when the task is clear and easy to test or roll back, and less autonomy when a mistake could expose data, interrupt a service or create a legal, financial or safety consequence.

What an AI coding agent can and cannot replace
An AI coding agent is a model connected to development tools such as a repository, editor, shell, test runner, issue tracker or pull-request system. Unlike a chat window that only suggests text, an agent can inspect files, make a plan, edit several files, run commands, observe failures and iterate. That makes it capable of completing a bounded software task rather than merely proposing a code fragment.
That capability covers only part of software delivery. A production change also involves discovering what users and stakeholders actually need, deciding which constraints matter, understanding systems outside the repository, designing for failure, checking privacy and security, coordinating with other teams, operating the service and deciding whether the change is safe to release. Those activities require context and accountability that an agent does not possess by default.

Work agents handle well
- Implementing a clearly described function or endpoint in a familiar codebase.
- Creating unit tests that follow an established testing pattern.
- Refactoring repetitive code while preserving an explicit interface.
- Updating a dependency and repairing the resulting test failures.
- Explaining unfamiliar files, searching for call sites and drafting documentation.
- Preparing a pull request that a developer can inspect, revise and merge.
Work that remains primarily human
- Turning an ambiguous business request into precise acceptance criteria.
- Choosing an architecture when requirements, cost, latency and reliability conflict.
- Identifying threats, regulatory obligations and data-handling boundaries.
- Designing tests for behavior that is not yet specified or observable.
- Evaluating whether a change is safe in the context of live dependencies and users.
- Responding to incidents and accepting responsibility for a production decision.
An agent can assist with each human-heavy activity, for example by listing assumptions or proposing threat cases. Assistance is not the same as independent judgment: the person responsible for the system must verify the result.
What the latest evidence actually shows
Published results point in different directions because they measure different tools, populations and definitions of productivity. Treat each number as evidence about a particular setting, not as a universal speed multiplier.
| Study and date | Population and method | Reported result | How to interpret it |
|---|---|---|---|
| METR, July 10, 2025 | Randomized trial of experienced open-source developers using early-2025 AI tools | Developers took 19% longer with AI than without it | Experienced developers working in real, familiar repositories may lose time when reviewing, correcting or steering an agent. The result is a snapshot of those tools and tasks, not a permanent limit. |
| Microsoft Research, 2025 | Pooled randomized field experiments at Microsoft, Accenture and a Fortune 100 company; 4,867 developers | 26.08% increase in completed tasks (standard error 10.3%) | Task completion improved in these enterprise experiments. Less-experienced developers adopted the tool more and showed larger gains, so the average should not be applied to every team. |
| GitHub Customer Research with Accenture, 2024 | Earlier Copilot laboratory studies and enterprise telemetry | Up to 55% faster in the lab; 8.69% more pull requests, 15% higher pull-request merge rate and 84% more successful builds in telemetry | These are product-specific findings. More pull requests or successful builds do not prove that requirements, security review or production outcomes improved by the same amount. |
| Science, published 2025 | More than 30 million commits by 160,097 developers in six countries | By the end of 2024, 29% of Python functions were produced with substantial AI support | Adoption is already material. The reported benefits were concentrated among senior developers, with no measurable benefit for early-career developers in that analysis. |
| NBER working paper | Economic analysis of AI and human effort in software production | Estimated elasticity of substitution of 0.23 | A low elasticity indicates strong complementarity: AI effort and human effort work together, while human bottlenecks still constrain shipping. |
| METR capability analysis, 2019–2024 | Tasks that agents can complete as tools improve | Task length increased with a doubling time of about seven months | This is a capability trend. It does not provide a date when an occupation will be replaced, because real software work also includes ambiguity, integration and responsibility. |
The apparent contradiction between “19% slower” and “26.08% more tasks” is expected. A developer in one trial may spend extra time supervising an agent, while a team in another setting may complete more standardized tasks. Repository familiarity, task selection, tool quality, measurement window and the amount of review all change the result.

Writing a patch is a visible activity, so it is easy to count. Shipping useful software is a chain of activities in which the slowest or riskiest stage can dominate:
- Problem definition: clarify the user outcome, constraints and acceptance criteria.
- Design: choose interfaces, data models, failure behavior and an operating model.
- Implementation: write or generate code.
- Verification: run tests, inspect edge cases, review security and check observability.
- Integration: reconcile changes with other services, migrations and release procedures.
- Operation: monitor the result, respond to incidents and maintain it over time.
An agent can shorten step three while increasing work in steps four or five. A generated change that passes unit tests may still use an unsafe authorization check, break a data migration, create an unbounded cloud cost or violate a compatibility promise. Pull-request counts and build success are useful signals, but they cannot stand in for defect rates, incident rates or customer outcomes.
Human bottlenecks explain the complementarity
The NBER estimate of 0.23 for the elasticity of substitution between AI and human effort is consistent with a workflow in which people remain the limiting resource. Someone must decide what to build, supply missing context, evaluate uncertainty and approve a release. Increasing the amount of generated code does not remove those decisions; it can make them more important because there is more output to inspect.
When an agent is likely to help
Use an agent first where the cost of being wrong is low and the answer can be checked quickly.

Well-specified scope
“Add pagination to this endpoint, preserve the existing response shape, and add tests for empty and final pages” gives an agent a boundary and an observable result. “Improve the checkout experience” does not. The second request needs discovery, product decisions and design work before code generation is sensible.
Familiar, documented repositories
Agents perform better when naming conventions, build commands, dependency boundaries and examples are visible. In a large or poorly documented repository, the agent spends tokens and time inferring architecture, and its plausible-looking edits are harder to review.
Strong tests and observability
Tests provide a fast feedback loop, while logs, metrics and traces reveal effects that unit tests miss. Without either, a reviewer must reason manually about a much larger surface area.
Cheap review and rollback
A small pull request that can be reverted safely is a better candidate for autonomy than a cross-service migration. Reversibility should include database and configuration changes, not just the application binary.
When human supervision must be tight
Increase controls when the consequence of an incorrect action is high or the result is difficult to observe.
- Security-sensitive code: authentication, authorization, cryptography, secret handling, sandboxing and network policy.
- Customer-facing or financial paths: payments, pricing, identity, account balances and anything that can create a contractual or monetary error.
- Safety-critical systems: medical, industrial, transportation or other software where failure can harm people.
- Privacy and compliance: personal data, regulated records, retention rules and cross-border processing.
- Irreversible operations: destructive migrations, deletion jobs, infrastructure changes and production data repairs.
- Cross-system changes: work spanning services, vendors or undocumented operational procedures.
For these categories, an agent should work in a sandbox with least-privilege credentials. Require a named human reviewer, independent tests, a staged rollout and a tested rollback path. Do not give an agent broad production access merely because it can execute a command.
A supervision model that scales with risk
Supervision is not a binary choice between accepting every edit and typing every line yourself. Define the control level before assigning the task.

| Risk and reversibility | Permitted agent behavior | Human controls |
|---|---|---|
| Low risk, isolated, fully tested | Read files, edit code, run tests and open a pull request | Review the diff and test output before merge |

| High risk, sensitive data or customer impact | Analyze, draft and suggest changes only; no production credentials | Human-authored design, security review, independent verification, dual approval and monitored rollout |
| Irreversible or safety-critical | Provide analysis or test generation without execution authority | Formal change control, domain expert sign-off and a rehearsed recovery procedure |
Minimum controls for any autonomous edit
- Use a separate branch or disposable workspace.
- Limit filesystem, network and secret access to what the task requires.
- Record the prompt, tool actions, files changed and test commands.
- Require tests and a human-readable explanation of assumptions.
- Block merges when required checks, code owners or security scans fail.
- Keep a rollback or revert procedure that someone has actually tested.
How to use an AI coding agent without losing engineering judgment
- Write an executable task brief. State the goal, non-goals, allowed files, interfaces that must not change, acceptance tests, performance limits and security constraints.
- Ask for a plan before edits. Have the agent list files, dependencies, assumptions and risks. Correct the plan while it is still cheap to change.
- Provide repository context deliberately. Point to the canonical examples, build command, test command, contribution rules and relevant issue. Do not expose unrelated secrets or private data.
- Start in a branch or sandbox. Prevent an exploratory command from altering shared environments or production resources.
- Require small, coherent changes. Separate a refactor from a behavior change and keep each pull request reviewable.
- Run automated checks. Use unit, integration and static-analysis checks appropriate to the change. Treat a green build as evidence, not proof of correctness.
- Review the diff and the reasoning. Check authorization paths, error handling, resource limits, concurrency, logging, migrations and dependency changes. Ask the agent to explain unfamiliar lines, but verify the explanation against the code.
- Test adversarial cases. Include malformed input, retries, timeouts, duplicate requests, permission boundaries and partial failure. Add tests for defects found during review.
- Use staged delivery. Feature flags, canaries and monitored rollout reduce blast radius. Define the metric that triggers a pause or rollback before release.
- Capture lessons. Update documentation, tests and task templates so the next agent run starts with better context.
How much supervision does an agent need?
The answer depends on uncertainty, not on the number of lines generated. A five-line authorization change can deserve more scrutiny than a 500-line test fixture.

Use four questions to set the level
- What happens if the change is wrong? Rate customer, security, financial, legal and safety impact.
- How quickly can a reviewer detect an error? Consider test coverage, observability and domain expertise.
- Can the change be reversed? Include data, configuration and external side effects.
- How much context is missing? Ambiguous requirements and undocumented dependencies increase supervision even when the code looks simple.
Low-risk work can use asynchronous review after the agent opens a pull request. High-risk work needs a human at the planning stage, during implementation review and at release approval. If the reviewer cannot understand the change well enough to explain its failure modes, the agent has been given too much autonomy.
Do AI coding tools make developers faster?
Sometimes, but “faster” must be defined. The Microsoft field experiments found a 26.08% increase in completed tasks, while the METR randomized trial found experienced open-source developers took 19% longer with AI. GitHub and Accenture reported up to 55% faster coding in earlier laboratory studies, plus higher pull-request, merge and successful-build measures in enterprise telemetry. These findings are not interchangeable benchmarks.
Self-reported speed is especially weak evidence. METR’s result demonstrates that developers can feel faster while taking longer. A team should therefore measure outcomes over a representative period:
- Time from an accepted task to a merged and deployable change.
- Review wait time and the number of review cycles.
- Rework, revert and defect rates after merge.
- Test failures, flaky tests and security findings.
- Change-failure rate, incidents and time to restore service.
- Agent and human time spent on prompting, correction and review.
- Developer experience, including whether interruptions or cognitive load increased.
Compare similar tasks with and without the agent, or use a phased rollout with a control group. Separate coding-only work from end-to-end delivery; otherwise a faster draft can be mistaken for a faster product release.

The evidence on seniority is context-dependent. Microsoft’s experiments found larger gains among less-experienced developers, who also showed higher adoption. The Science analysis found measurable benefits concentrated among senior developers and no measurable benefit for early-career developers. These results can coexist: the studies used different tools, tasks, populations and outcome measures.
Senior engineers may extract value from agents because they can supply precise context and reject subtle errors quickly. They may also lose time when an agent creates plausible but incorrect changes in a complex repository. Early-career developers may gain from examples and routine implementation, yet lack the domain knowledge needed to validate an unfamiliar answer. An organization should measure its own task mix rather than assume that seniority alone predicts returns.

Will AI take software-engineering jobs?
Current evidence supports job transformation and higher leverage more strongly than wholesale replacement. The 0.23 elasticity estimate indicates that AI and human effort are complements, not interchangeable inputs. Agents can reduce demand for some routine implementation and change what employers expect from entry-level roles, but software still needs people who can understand users, design systems, manage risk and operate services.
The seven-month doubling time for the length of tasks agents completed between 2019 and 2024 is a reason to update workflows, not a timetable for occupational elimination. Capability growth can expand the set of tasks an agent attempts while supervision, integration and accountability remain bottlenecks. A role that consists almost entirely of predictable coding is more exposed than one that combines technical judgment with product, security or operational responsibility.

Common failure modes and fixes
Confidently wrong implementation
Symptom: the code compiles and resembles local style but violates a requirement or permission boundary.
Fix: make acceptance criteria executable, require negative tests and have a domain owner review behavior rather than appearance.
Large, opaque pull requests
Symptom: generated edits span unrelated files and reviewers approve without understanding them.
Fix: constrain the file set, ask for incremental commits and reject any diff whose purpose cannot be summarized clearly.
Recommended Free Tools
Test-passing but production-failing change
Symptom: unit tests pass, but latency, cost, migration or integration behavior regresses.

Secret or data exposure
Symptom: prompts, logs or tool access include credentials or personal information.
Fix: use redaction, isolated environments, least-privilege tokens and an approved data policy. Never treat an agent transcript as a secure vault.
Automation that increases review load
Symptom: pull-request volume rises while reviewers spend longer finding regressions.
Fix: measure rework and defects, cap autonomous scope and improve repository documentation before expanding access.
A decision checklist
Before assigning a task to an agent, answer these questions:
- Is the desired behavior unambiguous and testable?
- Does the agent have enough repository context without receiving sensitive data?
- Are the relevant tests, linters and security checks available?
- Can a reviewer understand the complete diff in a reasonable time?
- Can the change be rolled back, including data and configuration effects?
- What is the maximum access the agent needs, and can it be reduced?
- Which person owns the final decision and the production outcome?
- Which metric will show that the workflow improved rather than merely produced more code?
If several answers are negative, use the agent for analysis, test drafting or documentation instead of autonomous implementation. If all are positive and the impact is low, a branch-based agent workflow can remove routine work without removing engineering oversight.

Bottom line for engineering leaders and individual developers
AI coding agents are best treated as fast, persistent junior collaborators with unusual breadth and no independent accountability. They can substantially increase output on selected tasks, and they can also create hidden review and integration costs. The winning operating model is supervised augmentation: specify work precisely, isolate execution, verify behavior, measure end-to-end outcomes and scale autonomy only when the evidence from your own codebase supports it.
