An AI agent can disclose a trade secret when it can read confidential material and use tools, APIs, memory, logs, or external services to move that material outside its authorized boundary. The agent does not need a “steal the data” instruction: a malicious document, poisoned data source, compromised connector, or overly broad objective can redirect a legitimate workflow. Preventing disclosure requires tight permissions, explicit approval gates, isolation, trustworthy telemetry, and a rehearsed response plan.
What counts as an AI-agent trade-secret leak?
A trade-secret incident occurs when confidential business information is exposed to someone or something that is not authorized to receive it. For an AI agent, the disclosure path can be an obvious outbound message or a less visible copy in a prompt, retrieval index, persistent memory store, trace, API payload, log, generated file, or third-party service.

NIST’s SP 1800-28 (February 2024) describes a confidentiality compromise as unauthorized exfiltration, leaking, or spilling of data to unauthorized parties, including the general public. That definition covers accidental and malicious behavior. An agent following a legitimate request can still violate confidentiality if its implementation sends more context than the task requires, retains data longer than intended, or passes information to an integration outside the organization’s trust boundary.
“Agent” matters because an agent can plan and execute a sequence of actions rather than only produce a single response. If it can retrieve files, call a database, run code, send email, create a share link, or modify cloud settings, each capability becomes a possible route across a trust boundary.

How an agent can expose confidential information
Over-permissioned tools
An unrestricted shell, database account, file connector, browser session, email account, or cloud role lets an agent retrieve and transmit more than its declared task needs. A code-review agent that can read every repository and call an external HTTP endpoint, for example, has both the reach and the mechanism to move proprietary source code. OWASP identifies excessive agency, tool abuse, and sensitive-data exposure as core agent risks.
Indirect prompt injection
Instructions do not have to come from the user. A webpage, email, ticket, PDF, repository file, or retrieved record can contain text that tells the agent to ignore its original objective, reveal hidden context, upload files, or change approval settings. The agent may treat that text as an instruction even though it is untrusted data. NIST’s 2026 CAISI request for information specifically calls out adversarial data and indirect prompt injection as security concerns.
Leaks through memory, traces, and outputs
Secrets can surface in short-term prompts, persistent memory, chain-of-thought or execution traces, debug logs, monitoring events, tool arguments, API request bodies, generated reports, or inter-agent messages. A downstream vendor or analytics system may receive those records even when the final answer shown to the user looks harmless. Data minimization must therefore cover every component that stores or transports agent context, not only the model prompt.

Compromised integrations and supply chains
A connector, model host, plug-in, retrieval service, or software dependency can be compromised, misconfigured, or designed to collect more data than expected. A trusted agent can then become the mechanism for exposing information to an untrusted provider. Third-party components also introduce update risk: a connector’s permissions or behavior can change after deployment.

Autonomous high-impact actions
An agent that can create external shares, use credentials, execute code, alter access controls, or change security configuration can complete a disclosure without a separate human decision. CISA’s May 1, 2026 guidance recommends limiting autonomy and avoiding broad or unrestricted access to sensitive data or critical systems.
Model and training-data threats
CISA’s January 2024 guidance on protecting AI systems includes privacy and intellectual-property threats, model stealing, and training-data exfiltration. Information used to fine-tune, evaluate, or otherwise operate a model can be exposed if the data pipeline, model endpoint, or access controls are weak. Keeping trade secrets out of general-purpose training flows and tightly controlling evaluation datasets reduces this separate exposure path.
Where the trust boundary is crossed
| Stage | What can leak | Typical control |
|---|---|---|
| Retrieval | Unrelated repositories, customer records, credentials, or design documents pulled into context | Per-resource scopes, narrow filters, read-only roles, tenant separation |
| Planning | Secret content copied into prompts, memory, or inter-agent messages | Context minimization, secret redaction, retention limits, memory isolation |
| Tool execution | Files uploaded, queries sent, code run, or permissions changed | Allow-listed tools, validated arguments, sandboxing, independent approval |
| External services | API payloads, logs, telemetry, or generated artifacts sent to vendors | Data-processing controls, egress policy, encryption, vendor review |
| Output and storage | Secrets in responses, reports, traces, logs, or shared links | Output inspection, DLP rules, access-controlled storage, short retention |
Warning signs of possible AI data exfiltration
Monitoring should correlate identity, agent run, retrieved resources, tool calls, approvals, outputs, network activity, and configuration changes. A single event may be benign; a sequence that crosses the declared task boundary deserves investigation.
Recommended Free Tools
- Abnormal outbound volume: an unusual number or size of uploads, messages, API requests, or transfers, especially to unfamiliar domains or storage services.
- New network or system activity: tunneling, unexpected services, scheduled tasks, newly installed software, or file-transfer utilities. CISA lists these as potential exfiltration indicators.
- Unrelated access: retrieval from repositories, databases, or folders not needed for the assigned job; repeated attempts after permission denials; or access to high-value secrets.
- Tool calls outside the plan: a browsing, email, shell, sharing, or credential-use action that was not declared in the task or approved by policy.
- Control evasion: attempts to disable logging, bypass a sandbox, alter approval thresholds, change model or connector configuration, or grant the agent additional authority.
- Secret-bearing telemetry: sensitive strings appearing in prompts, traces, memory, logs, API payloads, generated files, or final outputs.
- Unexpected policy changes: sudden edits to access rules, connector scopes, model settings, retention periods, or approval requirements.
Baseline normal behavior for each workflow so alerts can distinguish a legitimate batch export from an agent that has begun exploring unrelated systems.

Safeguards for production agents
1. Inventory and classify the full data flow
List trade-secret repositories, credentials, prompts, logs, memory stores, models, tools, connectors, and destinations. Mark which data is restricted, who may access it, how long it may be retained, and whether it may leave the tenant. Include observability and support systems; they often receive the same sensitive payloads as the model.
2. Enforce least privilege at every layer
Grant only the tools and resources required for one task. Prefer read-only scopes, repository- or folder-level permissions, short-lived credentials, and separate identities for separate workflows. Keep internal and external trust levels distinct. Do not rely on the model to self-limit; enforce scope in the tool gateway, identity system, and network policy.
3. Put independent approval gates around high-impact actions
Require a human or separate policy service before an agent can share data externally, write to a system of record, use a credential, execute code outside a sandbox, move money, change access controls, or alter security configuration. The approver should see the proposed destination, data classification, tool arguments, and reason for the action—not merely a generic “allow?” prompt.
4. Isolate sensitive repositories and context
Use separate workspaces and tenant boundaries for confidential material. Apply narrow retrieval filters and prevent secrets from entering default context or persistent memory. Redact credentials and high-value strings before logging or forwarding. Set retention and deletion rules for prompts, traces, memory, and generated artifacts.

5. Treat retrieved content as untrusted
Sanitize documents and web data, and clearly distinguish data from instructions in the agent architecture. Validate every tool argument against policy and the user’s declared objective. Never let text retrieved by the agent grant itself new permissions, disable safeguards, or redefine who may approve an action. Use content provenance and trust labels so the planner knows which sources are authoritative.
6. Control egress, not just ingress
Allow outbound connections only to approved domains, services, and methods. Inspect uploads and API payloads for sensitive strings, unusual volume, and mismatched destinations. Block direct Internet access from high-sensitivity workers unless a brokered, logged service is required. Encrypt traffic, but do not treat encryption as authorization: an encrypted transfer can still be an unauthorized disclosure.
7. Log enough to reconstruct a run
Retain tamper-resistant records of identity, prompt metadata, retrieval results or identifiers, tool calls and arguments, approvals, outputs, network destinations, and configuration changes. Protect logs from containing raw secrets where possible; use redaction, tokenization, or secure references. CISA’s April 15, 2024 guidance emphasizes methodologies and controls to protect, detect, and respond to malicious activity against AI systems and related data and services.

9. Rehearse the response
Define who can revoke credentials, disable a tool or connector, block egress, preserve evidence, identify accessed data, assess impact, notify stakeholders, and restore service. Practice the sequence so containment does not depend on the possibly compromised agent. Keep a clean administrative path that is independent of the agent’s credentials.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How to investigate a suspected disclosure
- Contain first: pause the affected workflow, revoke or rotate credentials, disable risky tools and connectors, and block suspicious destinations.
- Preserve evidence: protect agent-run records, identity events, tool arguments, network logs, configuration history, memory snapshots, and relevant source documents. Record times in a consistent time zone.
- Scope the exposure: identify which repositories were read, what content entered prompts or payloads, which destinations received data, and whether copies remain in logs, caches, memory, or generated artifacts.
- Determine the trigger: examine user requests, retrieved content, policy changes, connector updates, credential use, and model or tool behavior for injection, compromise, or misconfiguration.
- Eradicate and recover: remove malicious content or components, rebuild affected workers from trusted images, reset permissions, validate egress controls, and restore the workflow only after independent testing.
- Notify and improve: involve legal, privacy, security, and business owners as required; document decisions; update detections, scopes, approval rules, and training.
Deciding whether an agent should access code, customer data, or internal documents
Use a task-specific decision rather than a blanket “agents are allowed” rule. Access is more defensible when the task has a narrow purpose, the minimum data can be retrieved, tools are read-only, outbound destinations are allow-listed, and a human approves irreversible actions.
| Decision factor | Questions to answer |
|---|---|
| Data reach | Can the agent access only the files, records, or repositories needed for this run? |
| Authority | Can it write, share, execute, change permissions, or use credentials? Are those capabilities necessary? |
| Approval | Which actions require a human or independent policy decision, and is that gate enforced outside the model? |
| Isolation | Are sensitive repositories, tenants, memory, and logs separated from lower-trust workloads? |
| Visibility | Can operators see retrieval, tool, approval, output, network, and configuration events? |
| Injection resistance | How are hostile instructions in documents, web pages, tickets, and tool responses identified and contained? |
| Supply-chain exposure | Which vendors, models, connectors, and dependencies receive data or can execute code? |
| Recovery speed | How quickly can credentials be revoked, tools disabled, evidence preserved, and the workflow rebuilt? |
If these answers are unknown, keep the agent away from trade-secret material or restrict it to synthetic or pre-redacted data until the controls are in place.

What “secure by default” looks like
- A separate identity and workspace for each agent workflow.
- Read-only, resource-scoped tools with short-lived credentials.
- No unrestricted shell, arbitrary network access, or automatic external sharing.
- Explicit trust labels for user instructions, retrieved data, and tool responses.
- Independent approval for external disclosure, writes, credential use, code execution, and security changes.
- Redaction and retention limits for prompts, memory, traces, logs, and outputs.
- Central egress monitoring with alerts for volume, destination, and content anomalies.
- Documented revocation and recovery procedures tested through exercises.
Bottom line for security teams
AI agents do not create a new definition of a trade secret; they create more automated paths to disclose one. The practical risk is the combination of sensitive access, external authority, untrusted input, and insufficient visibility. Restrict each agent to the smallest useful data and tool set, require independent approval for consequential actions, monitor every trust-boundary crossing, and practice shutting the system down. Those controls address both deliberate misuse and ordinary failures in prompts, memory, logs, integrations, and outputs.
