For most fast-moving firms, start with a hybrid: buy the regulated system of record and commodity infrastructure, then build the workflows, integrations, decisioning and data products that create competitive advantage. A full build is justified only when the software itself is strategically differentiating and the company can fund security, compliance, support and modernization for its entire life.
This approach reflects how finance technology is actually being adopted. Gartner reported in 2024 that 84% of organizations acquire finance AI capabilities through a mix of building and buying. The right boundary is more important than choosing a single philosophy.

The short answer: buy the core, build the advantage
Financial software contains two very different categories of work. The first is standardized, heavily regulated and expensive to keep current: general ledger, tax, consolidation, revenue recognition, audit trails, identity, payments controls, anti-money-laundering (AML) rules and regulatory reporting. Specialist vendors can spread update, security and compliance costs across many customers.
The second category is specific to your business: a proprietary underwriting workflow, a novel treasury decision, a customer-facing finance journey, a unique data product or an integration that competitors cannot easily copy. Those capabilities may warrant custom engineering.

- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
A fast-moving firm should therefore test every proposed component against a simple question: Will owning this code create durable differentiation or control that a product cannot provide? If the answer is no, buying is usually faster and less risky. If the answer is yes, build that layer while keeping its interfaces independent of the commodity core.
What “build,” “buy” and “hybrid” actually mean
Building a financial platform
Building means your organization owns the architecture, source code, release process, data model and operational responsibility. You may still use cloud infrastructure, open-source components or third-party services, but your team is accountable for making the complete capability work.
Ownership gives you control over models, data location, security design, user experience and release timing. It also creates obligations that are easy to underestimate: test environments, documentation, training, audit evidence, incident response, security patching, regulatory change, on-call coverage and continuous modernization.

Buying a commercial platform
Buying means subscribing to or licensing a product whose vendor operates a substantial part of the capability. The vendor generally provides standard workflows, updates, support and compliance features. Your organization remains responsible for configuration, data quality, access governance, integrations, implementation decisions and oversight of the supplier.
Buying does not eliminate engineering. It moves engineering toward integration, data mapping, identity, automation, reporting and change management rather than maintenance of the accounting engine itself.
Using a hybrid architecture
Hybrid sourcing places the system of record and regulated engines in a proven product, then surrounds them with custom services. A typical boundary is:

Compare the options on the dimensions that matter
License price and initial engineering cost are poor proxies for the decision. Compare the complete lifecycle across these dimensions.
| Decision axis | Build | Buy | Hybrid implication |
|---|---|---|---|
| Strategic differentiation | Maximum freedom to encode unique processes and models. | Limited to product configuration and approved extensions. | Reserve custom code for capabilities that customers or competitors can perceive. |
| Time to first value | Usually slower because architecture, controls and operating processes start from zero. | Potentially faster after configuration and data migration. | Launch the bought core first while iterating on differentiating services. |
| Five-year total cost | Includes engineering salaries, security, support, audits, infrastructure and modernization. | Includes subscription, implementation, integration, upgrades and supplier management. | Model both sides and include the cost of every interface. |
| Regulatory updates | Your team must interpret and implement every change. | Specialist vendor distributes updates across its customer base, subject to its roadmap and service levels. | Use the vendor for rules-heavy engines; retain control of firm-specific policy. |
| Scalability | Depends on the quality of your architecture and funding over time. | Benefits from a vendor’s shared investment, but capacity and roadmap are outside your direct control. | Keep custom services stateless and loosely coupled so either side can scale. |
| Data portability and exit | Data model is yours, but undocumented internal dependencies can still make migration difficult. | Exit may involve proprietary formats, extraction fees and a long transition. | Contract for complete exports, usable schemas, API access and assistance during termination. |
| Internal capability required | Deep engineering, security, compliance, product and operations capacity. | Implementation, integration, data governance, procurement and supplier-risk expertise. | Maintain both product ownership and vendor-management skills. |
| Upgrade burden | Continuous modernization is entirely your responsibility. | Vendor delivers releases, but you must test configuration and integrations. | Define ownership for regression testing and change approval at each boundary. |
When building is worth the cost
A full or substantial build is defensible when at least one of these conditions is true:
- The software is itself a core differentiator that supports a defensible business model.
- The workflow is genuinely unique and commercial products cannot meet it without dangerous customization.
- Control over models, data, security design or release timing is strategically critical.
- The organization has durable engineering, compliance, security and operations capacity, not just a temporary project team.
- The company can commit to a multi-year product roadmap rather than treating the first release as the finish line.
Before approving the build, fund the whole operating envelope. The budget should explicitly cover architecture, automated and manual testing, documentation, user training, audit evidence, regulatory interpretation, on-call support, vulnerability remediation, disaster recovery, observability and periodic modernization. A team that can deliver version one but cannot staff incident response or regulatory updates has not built a sustainable platform.
McKinsey notes that building offers greater control and can reduce vendor lock-in, while warning about long timelines, limited scalability, escalating costs and underfunded upkeep. Those trade-offs become more severe when the system touches tax, financial reporting, customer money or regulated decisions.
When buying is the safer and faster choice
Buying is generally favored when the requirement is standard, regulated or operationally repetitive and specialist vendors already serve it at scale. A product can be especially valuable when rules change frequently, because the vendor can distribute one update across many customers.

Specialist financial-crime platforms are another strong buy candidate. A Chartis Research and LexisNexis long-term analysis found that purchased platforms were more likely to deliver value faster and scale effectively after maintenance and specialist-resourcing costs were included. That pattern reflects the difficulty of continuously updating detection rules, case management and regulatory controls in-house.
What the benchmark evidence says—and what it does not
A 2026 Chartis Research/LexisNexis benchmark covering 130 financial institutions reported that 82% of buyers scaled successfully, compared with 37% of builders. It also reported up to 67% higher ROI uplift for bought platforms, average manual-workload reductions of 32% for buyers and 31% for builders, and a finding that 27% of built platforms may become obsolete within three years.
These are benchmark findings, not guarantees for your firm. Results depend on the capability measured, implementation quality, organizational maturity, data condition and definition of “success.” Use the numbers as a warning against assuming that custom code is automatically more efficient, not as a promise that a particular product will deliver the same outcome.

Costs in a build scenario
- Product and platform engineers, architects, security specialists, compliance analysts, site reliability engineers and support staff.
- Cloud compute, storage, networking, observability, backup and disaster-recovery environments.
- Initial design, migration, integration, test data, performance testing and penetration testing.
- Ongoing regulatory analysis, audit preparation, evidence collection and policy changes.
- Security patching, dependency upgrades, incident response, on-call rotations and staff training.
- Replacement hiring, documentation and knowledge-transfer costs when key staff leave.
Costs in a buy scenario
- Subscription or license charges, including user, transaction, module, storage and environment growth.
- Implementation partners, configuration, data cleansing, migration, testing and training.
- Custom integrations, middleware, identity work, reporting and extensions.
- Internal product owners, administrators, vendor managers and control functions.
- Regression testing and remediation when the vendor releases updates.
- Exit extraction, parallel running, replacement implementation and contract termination assistance.
Model at least three growth cases: the current operating plan, a high-growth case and a contraction or restructuring case. Include inflation, currency exposure where relevant, price increases, additional environments, transaction growth, acquisitions and the cost of running old and new systems in parallel. A low subscription can become expensive if every workflow needs a custom extension; a large build can become economical only when the same platform serves many products or entities.
How long implementation takes
McKinsey’s 2025 implementation ranges provide directional context from insurer examples: custom core-system builds may take five to ten years, while commercial off-the-shelf implementations may take three to five years. They are not promises for every firm. Scope, jurisdiction count, data quality, integration complexity, control requirements and decision speed can move the schedule substantially.

Break the program into value-bearing releases instead of waiting for a “big bang.” A practical sequence is:
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Foundation: confirm the target data model, chart of accounts, identity model, control framework, integration inventory and measurable acceptance criteria.
- Core migration: configure or build the minimum ledger, close, payment and reporting capabilities needed for a controlled pilot.
- Parallel operation: reconcile outputs against the incumbent system through at least one complete close cycle, documenting every variance.
- Differentiating layer: release the custom workflow, decision service or analytics product that motivated the program.
- Scale and decommission: expand by entity or region only after control evidence, performance and recovery tests pass; retire redundant components deliberately.
Set a go/no-go gate at each release. Do not allow schedule pressure to waive segregation of duties, reconciliation, audit logging, access reviews or recovery testing.
A hybrid reference architecture
Keep the bought core and custom layer connected through explicit contracts rather than direct database dependencies.
- System of record: the general ledger and subledgers hold authoritative posted transactions.
- Regulated engines: tax, AML, sanctions, revenue-recognition and statutory-reporting services apply specialized rules.
- Integration layer: APIs or events normalize customer, account, transaction and reference data; retries and idempotency prevent duplicate postings.
- Custom domain services: proprietary decisioning, orchestration and workflow call the core through versioned interfaces.
- Data platform: a governed analytical store receives approved extracts with lineage, retention and access controls.
- User experience: custom portals can present a differentiated journey without changing the accounting engine’s control logic.
Require exportable data in a documented format and avoid embedding business-critical rules in a vendor-specific scripting language unless you have a tested migration path. Version APIs, monitor error rates and reconcile totals at every handoff.

The Financial Conduct Authority reported that change-related incidents are consistently among the leading causes of failure and operational disruption; UK firms deployed more than 33,000 emergency changes in 2019. Treat release governance as part of product selection. Require advance notice where possible, a test environment, rollback procedures, customer-controlled maintenance windows and clear responsibilities for regression testing.
How to avoid vendor lock-in
- Define a portability target. List the datasets, audit evidence, configurations and interfaces you must be able to extract in usable form.
- Keep ownership of identity and keys where feasible. Federated identity and customer-controlled encryption arrangements reduce dependence on proprietary access mechanisms.
- Separate data from presentation. Preserve governed copies of critical data and avoid making the vendor’s screens the only way to operate.
- Use contract protections. Include export rights, format requirements, notice periods, price-growth limits, audit rights, service credits and termination assistance.
- Test the exit plan. Run a sample export, restore it in an independent environment and measure how long reconciliation takes. An untested right is not a practical exit.
A stage-gated decision process
- Map the capability. Describe the users, transactions, jurisdictions, controls, integrations, data sensitivity and expected scale.
- Classify differentiation. Mark each function as commodity, regulated-specialist, enabling or differentiating. Require evidence for a “differentiating” label.
- Prototype the boundary. Build a thin version of the unique workflow and test it against candidate products’ APIs, event behavior and export quality.
- Price the lifecycle. Compare five-year scenarios, including people, controls, migration, downtime, upgrades and exit—not just implementation or license fees.
- Score operational resilience. Review recovery tests, incident history, change controls, subcontractors, concentration exposure and your ability to operate during an outage.
- Run a controlled pilot. Reconcile financial outputs, verify access segregation, collect audit evidence and measure time to first value with real users.
- Approve scale only after evidence. Expand the chosen boundary when performance, controls, portability and support capacity meet predefined thresholds.
Common failure modes and fixes
Building because the product is frustrating
Replacing a product to solve a few workflow complaints often creates a larger maintenance burden. First test configuration, supported extensions and a separate orchestration service. Build only when the limitation blocks a material strategic outcome.
Buying without a data owner
A product cannot repair inconsistent account, customer or transaction data by itself. Assign data owners, define reconciliation rules and fund cleansing before migration.
Customizing the core until upgrades become impossible
Deep modifications can deliver a short-term fit while making every future release a bespoke project. Keep custom logic outside the core where possible, and document every exception with an owner and retirement date.
Ignoring the exit until renewal
By renewal time, undocumented dependencies and proprietary reports may make switching impractical. Schedule export tests and a portability review during implementation, then repeat them annually.
Underestimating change management
Finance users, auditors and control owners need training, revised procedures and evidence that the new process works. Include them in design and pilot decisions rather than treating adoption as a final communications task.
Which approach fits common situations?
| Situation | Most defensible starting point | Reason |
|---|---|---|
| New firm with standard accounting and limited engineering capacity | Buy a mature finance platform; build integrations and reporting. | Speed, controls and predictable support matter more than owning the ledger. |
| Large regulated institution replacing a legacy core | Hybrid with staged migration. | Specialist engines can reduce regulatory risk while custom services preserve differentiated processes. |
| Firm whose pricing or underwriting model is the competitive moat | Buy the system of record; build decisioning and customer workflows. | The unique model remains owned without recreating commodity finance functions. |
| Highly unusual jurisdictional or product requirements unsupported by products | Build the exceptional layer, with a purchased core where possible. | Limits custom scope while retaining standard controls and reporting. |
| Organization unable to fund permanent security and support staff | Buy, subject to rigorous supplier due diligence. | A self-built regulated system is unsafe without durable operational capacity. |
Bottom-line decision rule
Adopt hybrid sourcing as the default hypothesis, then try to disprove it. Buy capabilities that are standardized, regulated or expensive to keep current. Build only the workflows, integrations, models and data products that create measurable differentiation or require control a product cannot provide. Evaluate the choice over five years, validate integrations and exports before scaling, and treat resilience, change governance and exit planning as product requirements rather than procurement paperwork.
