1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsStart with a RACI matrix, then place it in the work-management system your team already uses. Microsoft Planner is the practical choice for teams operating in Microsoft 365 because it combines shared plans, assignments, board and grid views, workload visibility, and assignment tracking. Asana is the stronger fit when maintaining an explicit RACI workflow is the central requirement. Whichever tool you choose, keep a human Accountable for every outcome and define what each AI agent may do without approval.
What a RACI matrix does for human-and-AI work
A RACI matrix maps each outcome or deliverable to four distinct roles. Microsoft defines them as:
As an Amazon Associate I earn from qualifying purchases.
| Role | Meaning | Useful question |
|---|---|---|
| Responsible (R) | The person or agent that performs the task. | Who actually does the work? |
| Accountable (A) | The role answerable for the outcome. | Who owns the result and makes the final call? |
| Consulted (C) | A contributor whose input is needed before completion or a decision. | Whose expertise must be requested? |
| Informed (I) | A stakeholder who needs updates but does not approve or perform the work. | Who needs visibility? |
Put outcomes in rows and human roles, teams, and AI agents in columns. The matrix is not a job-title chart: “launch the customer-notification workflow” is a useful row, while “marketing” is too vague to determine ownership. Microsoft’s guidance requires one Accountable role per task. That single-A rule prevents two common failures: everyone assumes somebody else will decide, or several people issue conflicting approvals.

RACI is also different from a simple task-assignee field. An assignee normally identifies who is expected to execute an item. It does not show who has decision rights, who must be consulted, or who merely needs status updates. Keep the matrix alongside the task system so execution and governance remain connected.

Why AI agents require an extra autonomy layer
An AI agent can be Responsible for a bounded action without being Accountable for its consequences. For example, an agent may classify incoming requests, draft a response, or prepare a data-quality report, while a named human remains answerable for accuracy, privacy, and the final release. Treating automation as ownership hides the exact point at which judgment and risk enter the process.
Microsoft’s AI Center of Excellence guidance recommends mapping key tasks to RACI and deciding what an agent may do without a human. Add an autonomy field to each relevant row with three pieces of information:
- Automatic action: the work the agent can complete and record without waiting.
- Approval gate: the event that requires a human review, such as publishing externally, changing production data, spending money, or sending a legally significant message.
- Escalation owner: the human who receives an exception, timeout, low-confidence result, or policy violation.
Write limits in operational language. “Agent may draft a weekly summary from the approved analytics workspace; a human editor must approve any external distribution” is testable. “Agent helps with reporting” is not. If an agent’s tools, data access, or model capability changes, review the row rather than assuming the old boundary still applies.

Both products can host responsibility information, but they solve slightly different problems. The table separates documented capabilities from the governance work you still need to design.
| Tool | Best fit | Documented strengths | Watch-outs for RACI and AI |
|---|---|---|---|
| Microsoft Planner | Teams already using Microsoft 365 | Shared plans, task assignment, grid and board views, a people view for workload distribution, and assignment tracking. | A task assignee does not express all RACI relationships. Use a separate or linked RACI table when consultation, information flow, or decision rights need more detail. |
| Asana | Teams wanting an explicit RACI workflow | Asana documents how to apply and maintain a RACI matrix in the product, including all four RACI roles. | Confirm plan-level access and current feature availability before making the matrix a dependency for a wider rollout. |
There is no evidence-backed productivity, adoption, or market-share statistic that establishes a universal winner. Choose based on the system your team can keep current, the controls required for your agents, and whether the same workspace will hold both execution records and decision context.

- Accountability: Can every outcome display one clear Accountable role without being obscured by multiple assignees?
- AI autonomy: Can you record automatic actions, approval gates, and an escalation owner where the task is performed?
- Assignment and workload: Can managers see who or what is overloaded, including work assigned to agents that still requires human review?
- Matrix maintenance: How quickly can you update ownership when scope, risk, or agent capability changes?
- Integration: Does the tool fit the existing work system, conversations, files, and notification habits well enough that people will actually consult it?
- Permissions and auditability: Can the right people edit responsibility data while others retain read access, and can you identify when a decision or assignment changed?
- Execution plus decisions: Can a reader move from a responsibility row to the task, approval, or decision record that explains the outcome?
For a Microsoft 365 team, Planner minimizes the change in working habits. For a team whose main requirement is a maintained RACI artifact, Asana’s documented RACI workflow is the more direct starting point. In either case, a tool cannot compensate for an ambiguous outcome or an unassigned human decision owner.

Build the matrix: a practical sequence
- List outcomes and deliverables. Start with a project, service, or recurring process. Split broad goals into rows that can be completed, reviewed, and evidenced. “Improve onboarding” is a goal; “approve the new-account welcome email and publish it” is a deliverable.
- Define the completion evidence. State what proves the row is done: an approved document, a deployed change, a reconciled report, or a recorded decision. This prevents an agent from appearing finished merely because it produced text.
- Add human roles and each AI agent as columns. Name an agent by its function or controlled identity, not by a vague label such as “automation.” If two agents have different tools or permissions, give them separate columns.
- Assign the RACI roles deliberately. Mark the person or agent doing the work as Responsible, identify the single Accountable role, list only necessary Consulted contributors, and include stakeholders who need updates as Informed. Avoid filling every cell; blank means the role is not required for that row.
- Add autonomy and escalation data. Record what the agent may do automatically, the approval gate, the escalation owner, and any limits on data, tools, audience, or spending.
- Connect each row to execution. Link or reference the corresponding Planner task, Asana task, ticket, document, or decision record. The matrix should answer “who owns this?” while the linked item answers “what is happening now?”
- Review risk before activation. A human should confirm rows involving external communication, regulated information, production systems, financial commitments, safety, or irreversible changes. Increase the approval requirement when the consequence of an error rises.
- Publish the working version. Put the matrix where the team performs the work, give the intended audience access, and tell contributors which artifact is authoritative when a task description and the matrix disagree.
Set useful autonomy and approval gates
A simple autonomy scale makes agent permissions easier to discuss than an unrestricted “yes” or “no.” Use it as a design aid, then write the actual boundary in each task row.
| Level | Agent may | Human control | Typical use |
|---|---|---|---|
| Assist | Suggest, summarize, classify, or draft. | Human performs the action and decides whether to use the output. | Drafting a customer reply for an agent to edit. |
| Prepare | Complete a reversible artifact in a controlled workspace. | Human approval is required before publication, sending, or deployment. | Preparing a release-note draft from approved changes. |
| Execute with guardrails | Run a pre-approved, reversible procedure within explicit limits. | Human owns the policy, monitors exceptions, and receives an escalation. | Applying a known classification rule to a queue. |
| Escalate | Stop when confidence, permissions, or conditions fall outside the rule. | Named owner decides the exception and records the decision. | Routing an unusual privacy request to a specialist. |
Do not infer approval from silence unless the process explicitly defines a timeout rule and its owner. Record the required evidence for approval, such as a review comment, test result, or sign-off in the linked work item. If an agent cannot provide that evidence, it is not ready for an autonomous level that depends on it.
Implementing the matrix in Microsoft Planner
Planner is most useful when the team already plans work in Microsoft 365 and wants responsibility information close to assigned tasks.
- Create or select a shared plan for the project or operating process. Use a name that identifies the scope, not a temporary meeting or individual.
- Create tasks for the deliverables represented by matrix rows. Put the completion evidence and the autonomy boundary in the task description or the linked governance record.
- Assign the Responsible executor. If an AI agent performs the first action, identify the agent in the agreed naming convention and keep the human Accountable role visible in the linked matrix or task details.
- Use the grid and board views for different questions: the grid supports structured review of task details, while the board supports flow and status. Do not treat either view as a substitute for the RACI columns.
- Check the people view when distributing work. Include human approval and exception work in capacity discussions; an agent’s automated execution does not remove the review time assigned to a person.
- Use assignment tracking to find unowned or changed work, then reconcile those changes with the matrix during review.
Planner’s watch-out is semantic: an assignee field captures execution, not the full set of RACI relationships. Keep a separate or linked table when a task has important Consulted or Informed roles, a sensitive approval gate, or a decision that must be auditable independently of task status.
Implementing a RACI workflow in Asana
Asana is a natural fit when the matrix itself is a first-class workflow rather than a document maintained elsewhere. Its documented approach covers applying and maintaining the four RACI roles.

- [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by
- Create a project for the scope and establish a consistent naming pattern for outcomes, teams, and agents.
- Represent each outcome as a task or clearly linked record. Include the definition of done and the evidence required for completion.
- Apply the RACI roles using the workflow your workspace supports. Keep the Accountable role distinct from the person assigned to execute the task.
- Add the autonomy boundary to the task or a linked field: automatic actions, human approval, escalation owner, and restrictions.
- Connect dependencies and decision records. A consulted review should point to the artifact or comment that contains the input; an approval gate should point to the sign-off evidence.
- Verify access before rollout. Check which plan level permits the RACI workflow and whether current workspace permissions allow the people who must maintain it to edit it. Feature availability can change.
- Review the project after scope changes. Update role assignments when a new agent, tool permission, or risk profile changes the way work is performed.
Because access and feature availability may vary by plan and change over time, test the complete workflow with a small project before making it the sole control for a critical process.
Keep responsibility data accurate
A matrix is an operating artifact, not a one-time workshop output. Set review triggers tied to real changes:
- the deliverable’s scope or risk changes;
- a human role, team, or escalation owner changes;
- an agent receives a new tool, data source, or permission;
- the agent’s model, instructions, or confidence behavior changes;
- a task is repeatedly reassigned, delayed at approval, or returned for rework;
- an incident reveals that a decision owner or consultation step was unclear.
At each review, check that every outcome still has an executor, a decision owner, the necessary reviewers, and an audience for updates. Compare the matrix with active tasks rather than editing one in isolation. Retire rows for completed or canceled work so old assignments do not look current.
Use a lightweight change record for consequential updates: date, changed row, previous role, new role, reason, approver, and effective date. This makes a later investigation possible without turning routine maintenance into paperwork for every minor edit.

Responsibility mapping contains operational and sometimes sensitive information. Give edit access to the people who own the process and read access to contributors who need to understand their role. Restrict changes to Accountable roles and autonomy boundaries more tightly than ordinary task-status edits when the system supports that distinction.

- Responsibility record: who performs, decides, advises, and receives updates.
- Execution record: task status, assignee, outputs, dependencies, and due dates.
- Decision record: approval evidence, exceptions, rationale, and the person who authorized the result.
When the tool cannot provide all three, link to the missing record rather than packing every detail into a task title. A visible link is preferable to an undocumented hand-off, especially when an agent’s output is later reused.
Illustrative matrix for an AI-assisted launch
The following example shows how to separate execution from accountability. It is a template for thinking, not a claim about a particular team’s organization.
| Outcome | Human product owner | Human compliance reviewer | Content agent | Autonomy and escalation |
|---|---|---|---|---|
| Approve final customer announcement | A | C | R for draft | Agent may draft from approved facts; product owner must approve external release; compliance reviewer receives exceptions. |
| Check announcement against approved claims | A | R | R for preliminary scan | Agent may flag terms and missing evidence; any flagged high-risk claim escalates to compliance. |
| Publish the announcement | A | C | I | No autonomous publishing; a human publisher records the release evidence. |
| Report launch status to stakeholders | A | I | R for draft summary | Agent may prepare the update from the execution record; product owner approves distribution. |
The example deliberately gives the agent meaningful Responsible work while preserving human decision ownership. It also shows why one task-assignee field cannot represent consultation, information flow, and approval boundaries on its own.
Common failure modes and fixes
Two people or agents appear to own the result
Symptom: Several cells imply final authority, or the task has multiple assignees with no decision owner. Fix: Name one Accountable role for the outcome and describe other contributors as Responsible, Consulted, or Informed according to what they actually do.
The agent is “accountable” because it completed the task
Symptom: A successful run is treated as proof that no human review is needed. Fix: Keep human accountability and write the agent’s allowed action, approval gate, and escalation owner explicitly.
The matrix becomes a static spreadsheet
Symptom: The table says one person owns a task while the live work system shows another assignee or a new scope. Fix: Store or link the matrix where execution occurs and review it after reassignment, scope, permission, or agent-capability changes.
Best Value
Every stakeholder is marked Consulted
Symptom: Reviews slow down because nobody knows whose input is required. Fix: Mark a person Consulted only when their input is needed before completion or a decision; use Informed for status visibility.
Approval is implied but not evidenced
Symptom: A task says “approved” without a reviewer, date, or artifact. Fix: Link the approval gate to a comment, sign-off, test result, or decision record and identify the human who authorized the next step.
Access prevents maintenance
Symptom: The team adopts a workflow that only an administrator can edit. Fix: Verify plan-level access and workspace permissions in a pilot, then assign maintainers before making the matrix authoritative.

Choose Microsoft Planner when your team already works in Microsoft 365 and needs shared plans, assignments, multiple views, workload distribution, and tracking with minimal disruption. Pair it with a RACI table whenever decision rights, consultation, or AI approval boundaries exceed what an assignee field can express.
Choose Asana when the primary requirement is an explicit, maintained RACI workflow inside the project system. Confirm the relevant plan access and current feature availability, then pilot the process before using it for high-consequence work.
In both cases, the durable design is the same: outcomes in rows, humans and agents in columns, a single human decision owner for each outcome, explicit autonomy limits, linked execution and decision records, and reviews triggered by changes in scope, risk, permissions, or agent capability.
