There is no single best Llama replacement for every Windows PC. Choose Qwen when you need broad language coverage, long context, coding and structured output; Gemma 3 when a compact model can also understand images; Mistral 7B for a small general-purpose Apache-licensed model; and Phi through Microsoft Foundry Local when Windows integration, Copilot+ hardware or a lightweight deployment matters. Your result will also depend on the model size, quantization, context length, workload and whether you use a graphical app or a developer API.
Which Llama alternative should you choose?
The table below is a practical starting point, not a universal leaderboard. The same family can feel fast on one Windows laptop and unusable on another when you change the quantization, context window or offload settings.

| Family | Useful sizes and package examples | Context and modality | Strongest use cases | License or distribution note |
|---|---|---|---|---|
| Qwen2.5 / Qwen3 | Qwen2.5 variants from 0.5B to 72B; Ollama lists files from about 398MB to 47GB. | Up to 128K context; text models with broad multilingual coverage. | Coding, mathematics, structured output, instruction following and multilingual work. | Qwen2.5 models except 3B and 72B use Apache 2.0; those two use the Qwen license. Check the exact card before distribution. |
| Gemma 3 | 270M, 1B, 4B, 12B and 27B variants. | 4B, 12B and 27B accept text and images with 128K context; the smallest variants are text-focused. | Compact local assistants, image-and-text questions and more than 140 languages. | Review the terms for the precise Gemma release you deploy. |
| Mistral 7B v0.3 | About 4.4GB in the Ollama catalog. | Text model with instruct and text-completion variants. | General chat, summarization, coding experiments and function calling in a modest footprint. | Ollama identifies v0.3 as Apache licensed; verify the version-specific terms. |
| Phi / Microsoft-managed models | One comparison lists a Phi-4-mini package at about 2.5GB; Microsoft also provides Phi Silica for Copilot+ PCs. | Device-dependent; Windows ML and Foundry select compatible execution paths. | Lightweight Windows applications, on-device features and NPU-oriented deployments. | Microsoft says compatibility and performance vary by device and offers more than 20 open-source models through Foundry on Windows. |
If you want one first download, start with a 4B–8B Qwen or Gemma build on a typical 16GB machine. Choose a smaller Phi or Gemma build for an 8GB laptop, and reserve 14B-plus models for systems with substantially more memory or a capable discrete GPU. Treat those suggestions as starting points: package size is not the same as required RAM.
What matters when replacing Llama on Windows
Model size and quantization
Parameter count is only one part of the resource calculation. A quantized 7B model can fit where a full-precision model cannot, but lower-bit quantization may reduce answer quality, tool reliability or long-context stability. The runtime also needs memory for the prompt, generated tokens, operating system and application. Leave headroom instead of sizing a laptop to the download file alone.

Context length
A model advertised with 128K context can accept a very large prompt, but processing that much text consumes considerably more memory and time than a short chat. Set the context window to the largest value your workload actually needs. For ordinary note-taking or coding questions, a smaller setting often gives a faster, more predictable session.
Modality
Most local models are text-only. Gemma 3’s 4B, 12B and 27B variants accept both text and images, which makes them useful for screenshots, diagrams and photographed documents. A text-only Qwen, Mistral or Phi model will not gain vision capability merely because the runtime has an image button.
Language and task coverage
Qwen is the broadest family in this comparison for multilingual work and is explicitly described as improving coding, mathematics, structured output and instruction following. Gemma 3 supports more than 140 languages and is designed for resource-limited deployment. Mistral 7B is a compact general model, while Phi is attractive when the application must stay small and Windows-managed.

License and commercial use
Do not assume that every checkpoint in a family has identical terms. Qwen2.5’s 3B and 72B exceptions are specifically called out as using the Qwen license rather than Apache 2.0. Mistral 7B v0.3 is identified as Apache licensed, but you still need to read the exact model card and any additional notices. Keep the license text with the model artifact when you ship an application.
Qwen: the broadest general alternative
Qwen2.5 and Qwen3 offer the widest size range in this set. The Ollama catalog lists Qwen2.5 at 0.5B, 1.5B, 3B, 7B, 14B, 32B and 72B, with package examples ranging from about 398MB to 47GB. That spread lets you use a small local assistant on a constrained laptop or a much larger model on a workstation, without changing families.
The catalog states up to 128K context, multilingual support and improvements in coding, mathematics, structured output and instruction following. Those capabilities make Qwen a sensible default for a developer who wants one local model for documentation, code explanation, JSON generation and conversations in more than one language. The Ollama model card also says the Qwen2.5 training data encompassed up to 18 trillion tokens; that is a description of pretraining, not a guarantee of quality on your particular prompt.

Picking a Qwen size
- 0.5B–3B: lowest storage and memory burden; suitable for simple classification, short rewrites and basic offline utilities.
- 7B–8B class: a practical balance for chat, coding help and document work on many 16GB systems when quantized.
- 14B: more capable reasoning and instruction following, but it needs noticeably more memory and patience.
- 32B–72B: workstation territory. Expect tens of gigabytes of storage for some packages and plan RAM or VRAM, cooling and power accordingly.
For a quick Ollama test, the catalog documents ollama run qwen2.5. The first launch downloads the selected package, so check free disk space before running it. In a graphical runtime, choose the Qwen tag whose parameter count and quantization match your hardware rather than automatically selecting the largest entry.
Gemma 3: compact multimodal models
Gemma 3 is the better fit when image understanding matters but a large vision model will not fit comfortably. Ollama lists 270M, 1B, 4B, 12B and 27B variants. The 4B, 12B and 27B versions accept text and images and provide 128K context. The catalog describes support for more than 140 languages and a design aimed at resource-limited deployment.
When Gemma 3 is preferable
- Use the 4B model for a compact assistant that can inspect screenshots or simple diagrams.
- Move to 12B when you have the memory and need stronger answers while retaining vision input.
- Use 27B only when your PC can keep the model and its context in memory without constant swapping.
- Choose the 270M or 1B variants for narrow, lightweight experiments where full conversational quality is not the priority.
Vision support still depends on the application exposing image input correctly. If you load a multimodal checkpoint in a text-only interface, it may behave like a text model. Test with a small image first, and reduce image resolution or context length if memory spikes.
Mistral 7B: a small, flexible general model
Mistral 7B v0.3 is listed at about 4.4GB in Ollama’s catalog and comes in instruct and text-completion variants. The catalog also records function calling and gives the release date as 2024-05-22. That combination makes it a useful baseline for local chat, summarization, coding experiments and applications that need structured tool calls without a very large download.
Ollama identifies the v0.3 model as Apache licensed. Confirm that statement against the exact artifact you download, especially if a runtime offers a later revision or a community conversion. The catalog repeats the Mistral team’s claim that Mistral 7B outperforms Llama 2 13B on all benchmarks. That is a vendor claim tied to its stated evaluation, not proof that it is the fastest or smartest model on every current Windows workload.
Instruct versus completion
Select an instruct build for conversational prompts, summarization and direct commands. A text-completion build is more appropriate when your software supplies a continuation-style prompt or a custom generation format. Mixing the prompt template for one variant with the other can produce poor results even when the underlying weights are sound.

Phi and Microsoft Foundry Local: the Windows-integrated route
Microsoft says Foundry on Windows provides multiple ready-to-use local large language models that can be integrated into Windows applications, including Phi Silica for Copilot+ PCs and more than 20 open-source models for Windows 10 and later. Microsoft also states that compatibility and performance vary by device. Windows ML can select an execution path suited to available CPU, GPU or NPU hardware.
This route is most attractive when you are building a Windows application rather than just chatting with a downloaded model. A managed catalog and hardware-aware execution can reduce packaging work, while Phi models keep the footprint appropriate for local features such as rewriting, extraction or short assistants. It is less universal than a general model launcher: a particular model may be unavailable on your Windows edition or may require a supported accelerator.
Copilot+ and ordinary Windows PCs
Phi Silica is aimed at Copilot+ PCs. Do not infer that every Phi Silica workflow runs on a conventional x86 laptop. On Windows 10 or 11 without the required NPU, use a compatible Phi checkpoint through a general runtime or select another model in Foundry. Check the device compatibility information before designing around an NPU-specific path.
LM Studio, Ollama or Foundry Local?
| Runtime | Best fit | Interface | Model access and integration | Trade-offs |
|---|---|---|---|---|
| LM Studio | People who want discovery and chat without a terminal-heavy workflow. | Windows GUI; runs models through llama.cpp. | Supports Llama, Qwen, Mistral, DeepSeek and other model families; provides a local REST API. | Easy to browse and tune, but you still need to understand quantization, context and hardware limits. |
| Ollama | Developers, scripts and repeatable command-line workflows. | CLI plus a local service and API. | Simple model commands such as ollama run qwen2.5; model pages document API examples. |
Fast to automate, but less visual guidance when choosing files and diagnosing memory pressure. |
| Microsoft Foundry Local / Windows ML | Windows applications that should use Microsoft-managed, device-aware local execution. | Windows-integrated developer APIs and catalog. | Phi Silica on Copilot+ PCs and more than 20 open-source models for Windows 10+. | Availability and performance depend on Windows version, device and accelerator support. |
LM Studio setup
- Install the current Windows build of LM Studio from its official distribution.
- Open model search and choose a Qwen, Gemma or Mistral checkpoint with a parameter count your PC can accommodate.
- Select a quantized file. Start with a moderate quantization rather than the largest, uncompressed option.
- Download the model to a drive with enough free space; a model can occupy several gigabytes before caches are counted.
- Open a new chat, set a conservative context length and send a short test prompt.
- If the response is stable, increase context or GPU offload gradually. If Windows starts paging, reduce the model or context instead.
- For software integration, enable LM Studio’s local REST API and point your client at the local endpoint shown in its settings.
Ollama setup
- Install Ollama for Windows and confirm that its service is running.
- Open PowerShell or Windows Terminal.
- Run
ollama run qwen2.5to download and start the Qwen model documented in the catalog. - Ask a short question first, then test your real prompt format and language.
- Use the local API documented on the model page when a script or application needs repeatable calls.
- Keep an eye on the model directory and move it to a larger drive if your library grows; package sizes span from hundreds of megabytes to tens of gigabytes.
Foundry Local and Windows ML setup
- Check that your Windows edition and hardware meet the requirements for the model family you want, especially for Phi Silica and NPU execution.
- Install the Windows developer components required by the current Foundry Local or Windows ML documentation.
- Browse the ready-to-use catalog and select a model marked compatible with your device.
- Start with a small prompt and measure latency and memory on the actual target PC.
- Package only the model and runtime combination permitted by its license and your application’s distribution plan.
How much RAM and storage do you need?
There is no reliable conversion from a download size to a RAM requirement. Runtime overhead, KV cache, context length, GPU offload and Windows itself all add memory use. Microsoft-linked comparison figures give useful storage scale, but they are explicitly package figures, not guaranteed RAM or VRAM requirements.
| Model package example | Approximate package size | What the figure means |
|---|---|---|
| Qwen3 4B | 2.5GB | Reported download/package size; not a minimum-memory specification. |
| Qwen3 8B | 5.2GB | Reported download/package size. |
| Qwen3 14B | 9.3GB | Reported download/package size. |
| Gemma 3 4B | 3.3GB | Reported download/package size. |
| Gemma 3 12B | 8.1GB | Reported download/package size. |
| Phi-4-mini 3.8B | 2.5GB | Reported download/package size. |
| Llama 3.2 3B | 2.0GB | Included only as a size reference, not as a recommendation. |
8GB RAM
Stay with the smallest quantized models, typically around 0.5B–4B. Close browsers and other memory-heavy applications, keep context short and expect CPU generation to be slower. A compact Phi, Gemma or Qwen build is more realistic than a 12B or 14B model.
16GB RAM
This is the practical starting point for local experimentation. A quantized 7B–8B model can be workable, while 4B multimodal models leave more headroom for image processing and Windows. Test 12B or 14B packages only if your machine has additional VRAM or you accept paging and lower speed.

32GB RAM or more
You have room for larger quantized models, longer contexts and several applications running together, but a 32B or 72B model can still exceed available memory. A discrete GPU with sufficient VRAM may change the balance; measure actual load rather than relying on the model’s nominal parameter count.

External storage
An external SSD is useful when you keep several quantizations or model families. Qwen2.5 packages range from about 398MB to 47GB in the Ollama catalog, so a 1TB portable SSD leaves practical room for multiple models, caches and application files. Match the drive’s capacity and USB performance to your library and laptop ports, and avoid repeatedly running a model from a slow flash drive.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Performance tuning that actually helps
- Begin with a smaller quantized file: increase size only after the baseline is stable.
- Limit context: a 128K-capable model does not need a 128K window for every prompt.
- Use GPU or NPU offload where supported: keep enough system memory for the operating system and cache.
- Measure the real workload: record model version, quantization, context length, prompt size, generation length and hardware before comparing speeds.
- Stop background consumers: browsers, games, virtual machines and synchronization tools can cause paging that looks like a model problem.
- Keep temperature and power in mind: sustained local inference can throttle a thin laptop even when the first response is fast.
Never describe one family as the fastest or smartest for every Windows PC. A fair comparison requires the same machine, runtime, quantization, context setting and workload.
Choosing by task
| Your priority | First family to try | Why | What to verify |
|---|---|---|---|
| Multilingual chat or coding | Qwen 7B–14B class | Broad language coverage plus coding and structured-output improvements. | License for the exact size, memory headroom and quantization quality. |
| Image questions on a laptop | Gemma 3 4B | Text-and-image input with 128K context in a relatively compact variant. | That your chosen interface supports image input and leaves memory for vision processing. |
| Simple general assistant | Mistral 7B v0.3 | About 4.4GB, instruct and completion variants, function calling and Apache licensing identified by Ollama. | Prompt template, exact revision and commercial license obligations. |
| Small offline Windows feature | Phi-4-mini or another compatible Phi model | Small package examples and a Windows-integrated path through Foundry Local. | Windows version, CPU/GPU/NPU compatibility and model availability. |
| GUI-first experimentation | Any compatible Qwen, Gemma or Mistral build in LM Studio | Model discovery, chat and a local REST API without a terminal-first workflow. | Disk location, GPU offload and context settings. |
| Automation or scripts | Qwen or Mistral through Ollama | CLI commands and local API access are convenient for repeatable calls. | Service status, API behavior and storage growth. |
Common problems and fixes
The model downloads but Windows becomes unresponsive
The package fit on disk, but active memory did not. Stop the session, reduce the model size or quantization, shorten the context and close other applications. If the runtime supports partial GPU offload, lower the offload amount until system memory remains available.
Responses are extremely slow
Check whether the model is running entirely on the CPU, whether Windows is paging, and whether thermal throttling began after several minutes. A smaller model, shorter context or supported GPU/NPU offload usually helps more than changing the prompt.

Structured output or tool calls fail
Use a model and prompt template that support the feature, keep the requested schema simple, and test at a short context first. Qwen’s documented improvements in structured output and Mistral 7B v0.3’s listed function-calling support do not make every wrapper automatically compatible.
The application cannot find the local API
Make sure the runtime service is running, use the loopback address and port shown by that runtime, and check Windows Firewall rules. LM Studio and Ollama expose local interfaces differently; do not copy an endpoint or request format from one into the other without checking its current documentation.
A model works on one PC but not another
Compare Windows edition, CPU architecture, GPU or NPU support, available RAM, driver versions, quantization and context length. Microsoft explicitly notes that Foundry Local and Windows ML compatibility and performance vary by device.

Licensing and update checks before deployment
Model catalogs change. Before shipping a commercial Windows application, record the exact family, version, quantization file, runtime version and license text. Qwen’s 3B and 72B Qwen2.5 exceptions, Mistral’s version-specific Apache terms and Microsoft-managed model conditions are all reasons not to treat a family name as a complete legal description.
Also check whether your distribution includes tokenizer files, adapters, system prompts or third-party code with separate terms. A model that is free to download can still require attribution, notices or restrictions on redistribution. Keep an offline copy of the model card and license that applied when you built the release.
Bottom line
For most Windows users moving beyond Llama, try Qwen first when multilingual coding and structured output are central. Pick Gemma 3 when compact image understanding is the deciding feature, Mistral 7B when you want a small general model with an Apache-licensed v0.3 listing, and Phi through Microsoft Foundry Local when a Windows-integrated or NPU-aware deployment matters. Match the parameter count and quantization to real memory, keep model storage on a fast drive with room for growth, and compare models only under identical hardware and runtime conditions.
