Best Alternatives to Fully Automated Job Interviews

The best replacement for a fully automated job interview is a human-led structured interview. Ask every candidate the same job-relevant questions, score answers against defined criteria, have trained people rate independently, and document how the final decision was reached. Run that structure in person, by phone, or by live video. Add a short work sample or reference check when it tests the role better than conversation.

This approach keeps interviews comparable without asking an algorithm to infer ability from a face, voice, accent, disability, or camera setup. It also gives candidates a person who can explain the process, provide an adjustment, correct a misunderstanding, and hear a challenge. If scheduling volume is the problem, use recorded answers with trained human reviewers rather than automated scoring.

What to use instead of a fully automated interview

A fully automated interview usually combines prerecorded questions, automated transcription or analysis, and an algorithmic score or recommendation. The apparent efficiency can conceal important weaknesses: candidates may not know what is being measured, an employer may be unable to explain a result, and facial or voice analysis can penalize people for traits unrelated to job performance.

A defensible alternative separates standardization from judgment. Standardize the questions, time limits, competencies, scoring anchors, and documentation. Keep interpretation and accountability with named people. The following options cover most hiring situations:

  • Read Before You Buy — No Video Output: These adapters support charging and USB 2.0 data transfer, but cannot transmit video signals. Except for standard USB webcams (which use USB data only), they are not compatible with HDMI/DisplayPort cables, video-capable USB-C hubs, or docking stations with video output.
  • Convert USB-A Ports to USB-C: Designed to connect USB-C earphones, cables, flash drives, card readers, and other USB-C accessories to standard USB-A ports. Plug-and-play with no drivers or software required.
  • Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
  • Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
Alternative What is standardized Where human judgment remains Best fit
Human-led structured interview Questions, order, competencies, rating scale Interviewers clarify within set rules, rate evidence, and make the decision Default for most roles
Live video or phone structured interview The same structure as an in-person interview People conduct and score the conversation Remote or distributed hiring
Human-reviewed asynchronous interview Predetermined prompts and response windows Trained raters watch or listen and score recordings High applicant volume when live scheduling is difficult
Work sample or short job trial plus interview A realistic, role-relevant task and rubric People evaluate the work and discuss context with the candidate Roles where demonstrated skill is more informative than self-report
Structured interview plus reference checks Core questions and reference protocol Hiring team weighs corroborated examples and limitations Roles requiring evidence of past conduct or responsibility
Candidate-requested accessible alternative The competency and rating standard, not necessarily the medium Human reviewers assess an equivalent response Disability, language, technology, or privacy barriers

Choose by job-related validity, consistency between raters, disability and disparate-impact risk, candidate recourse, scheduling speed, staffing and cost, privacy controls, accessibility, and how clearly the score can be explained. A faster method is not better if it measures camera confidence instead of the work.

Why structured human interviews are the default

They improve comparability without pretending people are identical

Ask each applicant the same core questions in the same order and tie every question to an essential competency or function. Interviewers may ask a defined follow-up when an answer is incomplete, but should not give one candidate coaching that another did not receive. Acas advises asking each applicant the same questions where possible. UK Government guidance says fair, structured interviews can reduce bias and improve hiring decisions.

They have strong job-related validity

The U.S. Office of Personnel Management describes the structured interview as among the most valid assessment tools available and encourages agencies to consider it. The reason is practical: the process elicits comparable evidence about behaviors and capabilities that matter to the job rather than relying on general impressions.

They provide a real route to explanation and challenge

A candidate can ask what the process measured, request an adjustment, identify a factual error, or explain a technical failure. A hiring team can point to the question, evidence, rating anchor, and decision record instead of saying that an undisclosed model produced a score.

Option 1: a human-led structured interview

Use a panel or interviewer trained on one common guide. The interview can be in person, by telephone, or by live video; the method is secondary to the structure.

Build a competency map first

List the essential functions and the capabilities needed to perform them. Examples include diagnosing a customer problem, prioritizing competing work, writing clearly for a defined audience, operating a regulated process, or collaborating across teams. Do not include preferences such as “sounds energetic” unless they are genuinely necessary and objectively defined.

Write evidence-seeking questions

Use behavioral questions that ask for a situation, action, and result, plus targeted situational questions for tasks the candidate may not yet have performed. Keep questions concise and avoid trivia. A useful guide might include:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • “Describe a time you had to resolve a customer issue with incomplete information. What did you do, and what was the result?”
  • “You discover that a deadline will be missed because a dependency failed. What do you communicate first, and how do you reset the plan?”
  • “Walk us through how you would check this work before it reached a customer.”

Use the same core questions for everyone. Record which question produced each piece of evidence so a later discussion does not turn into a memory contest.

Define anchors before meeting candidates

Create a scale such as insufficient, developing, proficient, and exceptional, with observable descriptions. An anchor for a prioritization question might say that a proficient answer identifies the business impact, confirms constraints, communicates trade-offs to affected people, and follows through; an exceptional answer also identifies a preventive change. Anchors guide judgment but must not reject a valid answer merely because it differs from the example.

Use independent ratings and a documented panel discussion

For consequential roles, use at least two trained panelists when practical. Each person records ratings and evidence independently before the group discusses the candidate. The chair should ask what was observed, which competency it supports, and whether the same standard was applied to every candidate. Resolve disagreement by examining evidence, not by averaging personalities or seniority. Retain the final rationale and any material dissent according to your retention policy.

Option 2: live video or phone interviews

A live remote interview preserves human interaction while avoiding travel. It should not become an informal process in which technical quality determines the result.

Prepare the candidate and the technology

  • Send the platform, expected duration, participants, question format, and contact method in advance.
  • Ask whether the candidate needs an adjustment, without requiring them to disclose more medical information than necessary.
  • Test camera, microphone, captions, dial-in numbers, screen sharing, and any interpreter connection before the session.
  • Provide a phone fallback and a named contact if the connection fails.
  • Explain whether the meeting will be recorded or transcribed, why, who can access it, how long it will be retained, and how to decline or request an alternative where applicable.

Score content, not presentation technology

Interviewers should pause and reconnect rather than infer disinterest from a frozen image, background noise, bandwidth, or eye contact with a screen. If a response is lost, repeat the question and note the interruption. A phone interview can be equally structured: use the same prompts and rubric, and do not downgrade a candidate because a video feed was unavailable.

  • What You Get: Anker USB-C Hub (7-in-1), welcome guide, 18-month warranty, and our friendly customer service.

Option 3: asynchronous answers reviewed by people

Recorded responses can reduce calendar coordination, but only if the final assessment remains human-led. Give every candidate the same prompts, preparation information, response window, and opportunity to report a technical or accessibility problem.

A safer asynchronous design

  1. Publish the number of questions, maximum response time, deadline, and permitted preparation.
  2. Offer an accessible route, such as written responses, telephone recording, captions, or an extension, when the standard format creates a barrier.
  3. Tell candidates whether transcription is used and whether any software does more than store or transcribe the response.
  4. Train at least two raters on the rubric. Have them score independently before discussing differences.
  5. Disable or prohibit automated inferences about facial expression, accent, emotion, personality, or “engagement.”
  6. Keep a human contact who can correct a corrupted file, wrong prompt, or mis-transcription.

This format saves scheduling time, but it can increase the burden on candidates who need quiet space, reliable broadband, a suitable camera, or extra processing time. Treat those as design issues, not evidence of lower ability.

Option 4: a work sample or short job trial

A realistic task often measures capability more directly than an interview. A support applicant might draft a response to a supplied customer scenario; an analyst might explain a small, sanitized dataset; a designer might critique a brief; a manager might outline a plan for a stated operational problem.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Keep the exercise valid and proportionate

  • Use only skills that the role genuinely requires.
  • Set a reasonable time limit and state what materials are allowed.
  • Provide the same facts, tools, and instructions to every candidate.
  • Score the output with a rubric covering the required competencies.
  • Do not use a hiring exercise to obtain productive unpaid work or confidential ideas.
  • Offer an equivalent adjustment, such as extra time, an alternate file format, assistive technology, or a different way to present the same competence.

Discuss the work sample in a short structured interview. That lets the candidate explain decisions and lets the panel distinguish a skills gap from an ambiguous brief or an access problem.

Option 5: structured interviews with reference checks

References should corroborate specific behaviors and qualifications, not serve as a vague popularity test. Obtain the candidate’s permission where required, ask consistent questions, and record what the referee directly observed.

Ask focused, job-related questions

  • “What responsibilities did this person actually perform, and for how long?”
  • “Can you describe a time they handled the type of problem central to this role?”
  • “What support or conditions helped them perform well?”
  • “Is there anything we should verify before assigning this responsibility?”

Do not treat a refusal to provide a reference, a short tenure, or a different communication style as proof of poor performance. Consider the reliability, relevance, and possible bias of the information, and give the candidate a fair chance to address a material discrepancy. Canadian guidance identifies structured interviews and reference checks as ways to reduce reliance on AI and build a more complete assessment.

Option 6: an accessible alternative requested by the candidate

A candidate may ask for a phone interview instead of video, written questions instead of spoken ones, captions, a sign-language interpreter, additional time, or another equivalent format. The employer should preserve the competency being assessed while changing the barrier-producing medium.

In the United States, ADA guidance says that if a test or technology eliminates someone because of a disability when they can do the job, the employer must use an accessible test that measures job skills or make another adjustment. The same guidance warns that facial and voice analysis can screen out qualified people with autism or speech impairments. UK Acas guidance says employers should ask about adjustments. Local law differs, so apply the rules in the hiring location and document the accommodation process.

A candidate request can be simple

“The video and voice format is not accessible to me. I can demonstrate the same competencies in a phone interview, written responses, or a live interview with captions. Please tell me which equivalent option is available and whom I should contact if the technology fails.”

Do not require a candidate to debate the medical legitimacy of an adjustment with an interviewer. Route requests to a trained contact, share only necessary information with the panel, and ensure the alternative receives the same questions and scoring standard.

How to implement a human-in-the-loop process

  1. Define the job. Separate essential functions from preferences and list the competencies that can be observed during selection.
  2. Select the format. Start with a structured live interview; add a work sample, reference check, or asynchronous stage only when it adds valid evidence.
  3. Write the guide. Put questions, permitted follow-ups, time limits, competency links, and note-taking fields in one document.
  4. Create scoring anchors. Describe what insufficient, acceptable, and strong evidence looks like. Allow multiple valid paths to the same result.
  5. Train interviewers. Practice scoring sample answers, identify halo effects and stereotype risks, and rehearse how to handle an accommodation or technical interruption.
  6. Standardize candidate information. Tell applicants what will happen, who will attend, whether recording or transcription is used, and how to request an alternative.
  7. Run the interview consistently. Ask the core questions in order, give equivalent clarification, and record evidence rather than impressions.
  8. Rate independently. Have each panelist submit scores before discussing the candidate whenever staffing permits.
  9. Reconcile transparently. Compare evidence to anchors, investigate large rating gaps, and record the reasons for the final decision.
  10. Keep accountability named. A designated human decision-maker owns the outcome, the explanation, the accommodation decision, and the response to a challenge.
  11. Audit the process. Review completion rates, accommodation requests, technical failures, rating patterns, and candidate complaints by stage. Investigate patterns rather than assuming a tool is neutral.

Privacy, recording, and transparency controls

Collect only information needed for the selection decision. Before recording, obtain the permission required in the relevant jurisdiction and explain the purpose. Limit access to interviewers and authorized administrators, secure files and notes, set a retention period, and delete them when that period ends unless a lawful hold applies.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

If any software transcribes, schedules, summarizes, or recommends, tell candidates exactly what it does and what it does not do. A transcript may contain errors; the human rater must check important quotations against the recording or invite correction. Do not let a hidden confidence score, sentiment label, or facial-analysis output determine progression.

UK AI-governance guidance emphasizes transparency, fairness, accountability, and redress. Canadian guidance calls for disclosure, a meaningful explanation, and recourse when AI supports staffing decisions. Those principles are useful even when software plays only an administrative role.

Choosing the right alternative by hiring problem

Your main problem Recommended design Controls that matter most
Need to compare many candidates fairly Structured interview with two trained raters Common questions, anchors, independent scoring
Interviewers and candidates are remote Live video or phone structured interview Technology check, phone fallback, recording consent
Calendars cannot align Human-reviewed asynchronous answers Equal prompts, accessible alternatives, no automated inference
Conversation does not show the core skill Short work sample plus structured follow-up Realistic scope, paid or reasonable burden, clear rubric
Past conduct or qualifications need verification Structured interview plus references Permission, consistent questions, relevance review
A candidate cannot use the standard channel Equivalent phone, text, captioned, interpreted, or written process Same competency and scoring standard, confidential accommodation route

Common failure modes and fixes

“Structured” means only a list of questions

Problem: Interviewers still improvise, score on gut feeling, or use different standards. Fix: Link every question to a competency, define anchors, train raters, and require evidence in the notes.

A panel reaches consensus before anyone scores

Problem: The most senior or vocal person anchors the group. Fix: Collect independent ratings first and require the final rationale to cite observed evidence.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Video quality becomes part of the score

Problem: Bandwidth, lighting, eye contact, or background noise is mistaken for motivation or communication ability. Fix: Offer phone or other alternatives, pause for outages, and rate only job-relevant content.

Automation is hidden behind a human label

Problem: A person merely approves an algorithmic ranking without reviewing the underlying evidence. Fix: Disclose software use, prohibit unvalidated trait inference, and require a human to review the actual response against the rubric.

The work trial is unpaid production

Problem: The task extracts useful work and disadvantages candidates with limited free time. Fix: Use a short fictional or sanitized exercise, define a reasonable limit, and compensate substantial work where appropriate.

Accommodation is handled after rejection

Problem: A candidate is screened out before anyone learns that the format was inaccessible. Fix: Put the adjustment route in the invitation, respond promptly, and preserve the application while the equivalent assessment is arranged.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What a fair outcome looks like

A fair process does not promise identical experiences in every detail. It gives candidates an equivalent opportunity to demonstrate the requirements of the job, applies the same decision standard, and makes differences in treatment explainable and necessary. The employer can show which competency was assessed, what evidence was considered, who made the decision, what adjustment was offered, and how a candidate can challenge an error.

For most employers, that is the practical answer to “What can I use instead of an AI interview?” Use a structured human interview as the backbone; add a proportionate work sample or reference check when it improves validity; use asynchronous recordings only with trained human raters; and keep an accessible, documented route for candidates who cannot use the default technology.
