The key difference is who decides what happens next. In AI automation, a model may classify information, extract details, or choose among predefined branches while workflow code controls the sequence. In agentic automation, an AI agent can choose tools or actions, observe the results, and steer further steps toward a goal. Many systems combine both approaches; “agentic” does not necessarily mean fully autonomous.
What is the difference between AI automation and agentic automation?
AI automation is a broad term for processes that use AI. The AI may handle a bounded task—such as extracting invoice fields—while conventional software determines the workflow and what happens next. AWS describes this pattern as an LLM-augmented workflow: a largely deterministic code path with model-based decisions at selected points (AWS definitions).

Agentic automation delegates more control over the next step. An agent may interpret a goal, select an available tool, inspect the result, and decide whether to continue, try another action, or stop. AWS describes this as an autonomous-agent pattern involving tools, retrieval, memory, and a reasoning loop (AWS agentic AI guidance).

1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsThe distinction is a spectrum, not a strict either-or. A fixed workflow can include an agent for one difficult step, and an agent-driven process can still rely on conventional code for routing, access controls, and approvals.

What actually changes in a workflow?
| Design question | AI-assisted, largely fixed workflow | More agentic workflow |
|---|---|---|
| Who controls the sequence? | Workflow code sets the steps and branches; AI handles bounded decisions. | The agent can select among permitted next actions based on context and results. |
| How does it handle variable input? | Works naturally when cases and exceptions can be specified in advance. | Can interpret less predictable situations, though the cited guidance does not establish comparative reliability. |
| What role do tools play? | Code or predefined integrations invoke the required service. | The agent can select among available tools, such as APIs or data connections, as part of its work. |
| How many steps can it steer? | Typically follows a defined sequence, with explicit branches. | Can use a loop of action, observation, and further decisions to pursue a goal. |
| What oversight is needed? | Review and permissions are designed around the specified actions and exceptions. | Review, permissions, and monitoring must account for the agent’s broader action choices and the consequences of mistakes. |
| What does the evidence say about cost or performance? | The cited sources do not provide a comparable cost, speed, or reliability benchmark for the two approaches. Measure the workload you intend to automate. | |
For example, Microsoft’s Azure Logic Apps documentation describes agentic workflows that can use tools to send email, work with data, calculate, or interact with APIs (Microsoft Learn). Tool access is a design option, not proof that an agent should be allowed to act without limits.
How does the distinction look in an invoice process?
AI-assisted fixed workflow
A workflow can use a model to extract invoice fields, apply explicit validation rules, and send exceptions to a person. The model contributes AI-based interpretation, but the defined workflow controls validation and routing.

More agentic handling
If an invoice is missing a detail, an agent might consult an approved system, choose an allowed follow-up action, and report what it found. That example illustrates the architectural distinction between a deterministic path and a tool-using agent; it is not a report of a tested product implementation.

Microsoft’s Copilot adoption guide describes product capabilities including agents interacting with processes through natural-language chat or triggers, agent flows, and computer use (Microsoft adoption guide). Those are examples from Microsoft’s ecosystem, not requirements for every agentic system.

When should you use an agent instead of a fixed workflow?
Start with the least complex design that meets the task. AWS advises matching the degree of agency to task complexity (AWS agentic AI guidance). A fixed workflow is a natural fit when steps, rules, and exceptions can be defined clearly. Consider an agent when the task requires interpreting changing context or choosing among several permitted tools or actions.
Before increasing agency, decide how you will evaluate the system and how much freedom the task justifies. These questions help turn the architectural difference into a practical design choice:

- Control flow: Can the process be expressed as a stable sequence with explicit branches, or must it choose steps in response to changing results?
- Input variability: Are the cases predictable enough to encode, or does handling them require contextual interpretation?
- Tool choice: Does the process need to choose among tools, or can the workflow call known services at known points?
- Steps and consequences: How many decisions must be made, and what happens if one is wrong?
- Permissions and review: Which actions can be automated, which require approval, and what should be monitored?
- Evaluation: What task-specific measures will show whether the process is accurate, useful, and safe enough to deploy?
These are decision criteria, not a universal scoring system. Microsoft’s agent guidance highlights governance, transparency, and human oversight as responsible deployment concerns; the appropriate controls depend on the system’s access and the consequences of its actions (Microsoft Copilot Studio).
Does “agentic” mean fully autonomous?
No. Agency can be bounded: a system may choose among a small set of approved actions, work within a fixed workflow, or pause for human review. Calling a process agentic describes how much decision-making is delegated; it does not by itself specify unrestricted access or independent operation.
AWS Prescriptive Guidance puts the distinction this way: “The critical differentiator is agency, which introduces:” It then identifies goal-directed behavior, decision-making, delegated intent, and contextual reasoning as aspects of agency (AWS Prescriptive Guidance).
What should you expect from agentic automation?
An agent loop introduces a different control pattern, not a guaranteed improvement. The official guidance cited here explains architectures and capabilities but does not establish that agentic automation is universally cheaper, faster, more productive, or more reliable than a fixed workflow. Compare the approaches on your own task, including the extra model and tool calls an agent loop may require.
