Sour or bitter espresso is a clue, not a diagnosis. A sharply sour shot may be under-extracted, while bitterness can reflect the roast, brewing, or a concentrated beverage. Start by weighing your coffee dose and shot output, then adjust one variable at a time—usually grind size—while tasting the result. There is no single shot time, temperature, or ratio that suits every coffee and machine.
What sourness and bitterness can tell you
Extraction is how water dissolves compounds from ground coffee. A shot’s taste also depends on how concentrated the drink is and on the coffee itself, including its roast profile. These factors overlap: sourness does not prove low extraction, and bitterness does not prove that a shot was extracted for too long.

Sour: consider extraction, but taste the kind of acidity
Some acidity is part of a coffee’s character; it is not automatically a flaw. The useful distinction is whether the cup’s acidity seems balanced and pleasant to you, or sharply sour and under-developed. Specialty Coffee Association (SCA) discussion of brewing research associates low extraction with sour or grassy, under-developed flavors, and links sour sensory intensity to both extraction yield and beverage strength. That work concerns brewed coffee, so it offers general guidance—not a definitive espresso diagnosis. SCA: Towards a New Brewing Chart
Bitter: consider roast as well as brewing
Bitterness may come from the coffee’s roast character, and brewing or high beverage concentration can make it more pronounced. A dark-roast profile may simply not suit your preference; changing the shot recipe cannot necessarily remove a flavor that is intrinsic to the beans. SCA: What Makes Coffee Bitter?

Start with a repeatable shot
Before changing settings, make the shot measurable. Weigh the dry coffee dose and the espresso in the cup, and note the time, grinder setting, and coffee. A scale does not change extraction by itself; it lets you repeat a shot and see what changed. The SCA’s 2017 survey of 275 baristas, published in 2018, found an average dose range of 18–20 g and average output of 36.5 g. Fifty-one percent of respondents reported an extraction time of 25–30 seconds. These are reported practices—not an official recipe, a controlled finding about the best taste, or a guarantee for your coffee, basket, or machine. Just over three-quarters of survey respondents were in the United States. SCA: Defining the Ever-Changing Espresso
If you need a starting point, you can try a dose and output in that neighborhood, provided they suit your basket. Treat the time as something to record, not a target to force. Your own shot’s taste matters more than matching a survey average.

Adjust the shot one variable at a time
- Keep the dose steady. Use the same dry-coffee weight for each comparison.
- Weigh the output. Stop the shot at the same beverage weight while testing grind changes; otherwise, changing both grind and output makes it hard to tell what helped.
- Make a small grind adjustment. If a shot is sharply sour and runs quickly, try grinding a little finer. If it is bitter or drying and runs slowly, try grinding a little coarser. These are experiments based on how grind affects brewing, not guaranteed fixes. Grind size and grinder consistency influence extraction behavior. SCA: Why the Grinder Is Becoming Coffee’s Most Critical Brewing Tool
- Taste and record the result. Note dose, output, time, grind setting, and coffee. Keep the adjustment if the flavor improves; if not, return to the previous setting and try one different change.
Do not chase a nominal time by changing several things at once or sacrificing a taste improvement. A similar time can produce different results with different coffees, grinders, baskets, and machines.

Use the symptom as a test, not a verdict
| What you notice | What it may suggest | First experiment |
|---|---|---|
| Sharply sour taste; shot runs quickly | Under-extraction is one possibility, but coffee acidity and beverage strength also affect perception. | Grind a little finer; hold dose and output steady. |
| Bitter or drying taste; shot runs slowly | Brewing may be contributing, but roast character or concentration may also be involved. | Grind a little coarser; hold dose and output steady. |
| Sour or bitter taste persists after careful recipe adjustments | The coffee’s roast/profile, grinder consistency, or machine condition may be contributing. | Try a coffee with a different profile, or check whether the grinder and machine are behaving consistently. |
The symptom-and-speed pairings are useful starting hypotheses, not a one-to-one map from flavor to cause. SCA’s brewing-chart discussion treats sourness in relation to both extraction and strength, while its bitterness discussion includes roast, brewing, and concentration.

Check coffee and equipment if recipe changes do not help
Consider the coffee’s profile
If a shot tastes unpleasantly sour or bitter even after controlled adjustments, try a different coffee rather than assuming every bean should taste the same. Roast character is a significant source of bitterness, so a roast profile you dislike may remain prominent even when you alter the recipe.
Consider grinder consistency
Grind setting matters, but the grinder’s consistency matters too. If repeated shots at the same setting behave unpredictably, inconsistent grinding may be making extraction less repeatable. SCA describes the grinder as an important brewing tool because grind affects extraction and flavor.

Check the machine if shots are inconsistent
If results vary from shot to shot despite keeping dose, output, and grind setting steady, check the machine’s normal operating condition and follow its manufacturer’s cleaning and maintenance guidance. The evidence here does not establish a particular machine fault or maintenance step as a universal cure for sourness or bitterness.

Temperature affects how quickly coffee extracts, but it is not a simple flavor dial. An SCA discussion of a controlled brewed-coffee study reports testing 87°C, 90°C, and 93°C. When strength and extraction yield were similar, the tested temperatures had little sensory impact compared with those endpoints. William Ristenpart, a professor quoted in the SCA interview, emphasized that temperature affects extraction speed; the finding does not mean temperature is irrelevant, nor does a brewed-coffee result establish an ideal espresso-machine setting. Water composition may also matter, but SCA notes that the precise effect of hardness on extraction is not settled. Treat water as a secondary check rather than reaching for a particular water recipe as a guaranteed fix; the available guidance does not establish one universal espresso-water adjustment.
