AI can expand what a company is able to do, but process excellence determines whether those capabilities become reliable, valuable work. Emerging evidence links structured process management with industrial AI adoption and finds that organizations reporting stronger AI performance are more likely to redesign workflows. It does not yet establish that process excellence alone causes superior financial returns across the economy. The strategic case is strong; the causal claim remains unproven.
Why AI value depends on how work is organized
Adding an AI tool to an existing workflow is not the same as improving the workflow. To make AI useful at scale, an organization needs to understand how work moves from request to outcome: what information is available at each step, where decisions are made, who owns the result, and when human judgment or escalation is required.

Process excellence is the capability to understand, manage, and improve that end-to-end work. It is not simply a drive to cut steps or labor. A sound process may prioritize quality, speed, customer experience, resilience, or risk control, depending on the work. It also makes clear where AI can assist or automate a task and where a person remains accountable.

This matters because AI pilots can work in isolation yet fail when they meet incomplete data, unclear decision rights, exceptions, or systems that do not connect. Workflow redesign addresses those conditions instead of treating AI as a plug-in. It can mean changing the order of tasks, giving a model appropriate context, setting review thresholds, or redesigning handoffs between teams.

What the evidence says about AI leaders and process redesign
PwC’s April 2026 study surveyed 1,217 senior executives across 25 sectors. It reports that the top 20% of organizations captured 74% of AI-attributed economic value, using a performance measure based on revenue and efficiency gains attributed to AI relative to industry medians. The leading performers were twice as likely as other surveyed companies to redesign workflows to incorporate AI.
Those figures are a signal, not a causal estimate. They come from a company-sponsored executive survey and do not show that workflow redesign by itself produced the reported gains. They do, however, point to a useful distinction: AI activity and AI value are not interchangeable. The survey also highlights data, governance, and trust foundations among the factors associated with stronger performance.
Other findings reinforce the measurement challenge. In December 2025, 18% of firms in the Census Bureau’s Business Trends and Outlook Survey reported AI adoption, according to the Federal Reserve Board’s April 2026 review. In a different survey, the November 2025 Atlanta Fed Survey of Business Uncertainty indicated that firms employing 78% of workers reported adoption. The November 2025 Real-Time Population Survey found that 41% of individuals used generative AI for work. These are not competing estimates: they measure different populations and questions, and the employment-weighted figure is not the share of firms adopting AI.

Why process management may make adoption easier
A 2026 study by Kristina McElheran, Mu-Jeung Yang, Zachary Kroff, and Erik Brynjolfsson, published in AEA Papers and Proceedings, draws on a mandatory, purpose-designed Census Bureau survey of approximately 28,500 U.S. manufacturing establishments. It reports that 22.8% of plants used AI in 2021. Structured production-process management and firm size significantly predicted adoption.

The result is specific to manufacturing establishments and does not show that process management causes adoption in every industry. Still, it fits a practical explanation: organizations that already define and manage production processes may be better placed to identify where AI applies, prepare the relevant information, and assign responsibility for implementation. The study also identifies cost, a lack of applicable use cases, and limited expertise as commonly cited adoption barriers.
AI is not one generic use case. The OECD, BCG, and INSEAD survey findings from 2022–23 describe applications across process control, supply chain, logistics, research and development, and services. In that survey sample, 78% of enterprises used a data-management solution; that figure describes the surveyed enterprises, not all businesses today. The spread of applications makes process ownership and data context important: an AI system supporting logistics has different inputs, failure modes, and human checkpoints from one used in research or customer service.
Why the payoff can take time
Productivity findings vary with the population studied, the measurement method, and the time horizon. They should not be collapsed into a single forecast for every company.

| European Investment Bank Working Paper 2026/02, January 2026 | An estimated 4% labor-productivity increase for EU firms adopting AI, based on matched data for more than 12,000 non-financial firms in the EU and U.S. | The estimated effect for EU firms is attributed to capital deepening. The paper does not settle longer-term labor effects. |
| U.S. Census Bureau working paper, April 2025 | Short-run productivity and profitability losses among industrial AI adopters; earlier adopters later showed stronger growth, conditional on survival. | Adoption can involve adjustment costs. The later-growth finding is conditional on firms surviving and is specific to the study’s U.S. manufacturing setting. |
| BEA research, July and October 2026 | The July paper describes the link between adoption motives and outcomes as murky. The October spotlight finds state-industry patterns consistent with stronger output and productivity growth where AI use is higher. | BEA cautions that causal attribution is difficult; observed patterns do not establish that AI or process excellence caused the growth. |
Redesign can require process analysis, data work, integration, training, new controls, and time for employees to adapt. That effort can depress near-term results even where a redesigned process later performs better. A company that judges an initiative only by early savings may stop before it learns whether the new operating model is improving outcomes; one that assumes eventual gains without measuring them can continue funding a weak use case.
Measurement itself is a weak point. IBM Institute for Business Value research from 2025 reports that 29% of respondents said they could reliably measure AI return on investment, while 79% reported measurable productivity gains. These are IBM IBV research findings, not official economy-wide estimates. Their gap illustrates why organizations should specify the outcome and baseline before deployment, rather than rely on activity counts or broad claims of productivity improvement.

- Define the business outcome. Name the result the process must improve: growth, quality, speed, cost, customer experience, or risk reduction. Record a baseline and select a measure tied to that result.
- Map the work before adding AI. Identify the trigger, steps, handoffs, decisions, exceptions, and final owner. Decide whether the workflow should change, rather than simply inserting a model into the current sequence.
- Check data readiness. Confirm that the necessary information is accessible, sufficiently accurate, integrated with the workflow, and owned by someone responsible for maintaining it. Document missing context and how the system will handle it.
- Set decision boundaries and review. Specify which actions AI may recommend or take, what requires human approval, how uncertain or exceptional cases are escalated, and what records are needed to audit decisions. Address privacy and trust as part of the process design.
- Confirm people and operating ownership. Assign an accountable process owner, identify expertise and training needs, and plan how affected teams will work with the new process. If the organization lacks a relevant use case or skills, those are readiness problems to solve—not reasons to assume a tool alone will supply the answer.
- Measure through the transition. Track the agreed outcome alongside implementation effort and short-run disruption. Set a review period long enough to distinguish adoption costs from sustained performance, and define in advance what would justify changing, scaling, or stopping the initiative.
The strategic case—and its limits
Process excellence may become a durable competitive advantage because it helps companies adapt workflows, connect AI to useful data, establish accountability, and scale an application beyond a pilot. The strongest available evidence supports that as a plausible strategic thesis: structured production management is associated with industrial adoption, and PwC’s surveyed AI leaders are more likely to redesign workflows.

It is not yet a proven universal premium. Survey findings, firm-level estimates, manufacturing studies, and broad economic patterns answer different questions, and none establishes that process excellence by itself guarantees better financial performance. The practical implication is to treat workflow capability as part of AI strategy—and to earn the case for scale through measured results, not adoption headlines.
