People overbid for different reasons: uncertainty can make the winning estimate too optimistic, competition can make beating another bidder feel like the goal, and past effort can make walking away feel wasteful. A pre-set personal ceiling can help: decide what the item is worth to you, account for the full cost, and stop when bidding reaches that limit. It is a practical guardrail, not a guaranteed fix.
What counts as overbidding?
There is no single benchmark for every auction. A bid above a market comparison may still be rational if you value the item more than other buyers do—for example, because of a particular use or preference. The question is whether the price is worth it to you, given what you know and what you may be missing.

That differs from a common-value auction, where bidders are estimating an underlying value that is largely shared, such as an item’s resale or future value. There, imperfect information can make the winner’s estimate unusually optimistic.
Why bidders go past a sensible limit
Uncertain estimates and the winner’s curse
When bidders have imperfect or different information about a shared value, the highest bid may come from the person with the most optimistic estimate. Winning can therefore be a warning: the winning estimate may have been too high, even if the bidder made a reasonable estimate from the information available. This is the winner’s curse in its more specific sense; it is not a synonym for every expensive purchase or high bid. Research summarized by UCLA Anderson distinguishes uncertainty about an item’s value from uncertainty about the probability of realizing that value, and reports overbidding in experiments involving uncertain common values (UCLA Anderson Review, June 8, 2022).

Competitive arousal: wanting to win
Auction pressure can shift the goal from acquiring an item at a worthwhile price to beating a rival. In a Harvard Business School Working Knowledge interview, professor Deepak Malhotra identified rivalry, audience visibility, time pressure and hype as factors that may raise competitive arousal. The interview reports that the research discussed found a similar propensity to overbid in live and internet settings, while live overbidders bid larger amounts; that finding describes those study settings, not every auction format. Malhotra cautioned that bidders should be wary of “wanting to win at any cost” (Harvard Business School Working Knowledge, February 28, 2005).
Sunk effort and escalation
Time spent researching, travel to an auction, or bids already placed cannot be recovered by making another bid. Still, those investments can make stopping feel like admitting defeat or wasting effort. The relevant decision is whether the next bid is worth its additional cost now—not whether it would justify what you have already spent. Malhotra describes this as escalation and self-justification; experimental work has also examined how opponents and quasi-endowment can affect valuations (Heyman, Orhun and Ariely, Journal of Interactive Marketing, first published November 2004).

Missed comparisons and costly searching
Overbidding may also reflect what buyers notice—or do not notice—before bidding. Malmendier and Lee’s 2011 study compared online auction prices with simultaneous fixed prices for the same items on the same webpage. In its detailed board-game sample, 42% of auctions exceeded the fixed price; in its broader cross-section, 48% did. Those are results from the study’s samples and comparison, not rates for auctions generally. The authors argued that limited attention best explained the pattern and reported that 17% of bidders were sufficient to generate the large fraction of auctions with overbidding (American Economic Review, “The Bidder’s Curse,” April 2011).

The explanation is disputed. Schneider’s 2016 comment argued that search costs could account for the observed behavior without nonstandard preferences or beliefs (American Economic Review, “The Bidder’s Curse: Comment,” April 2016). In practical terms, a buyer might overlook an alternative, or decide that finding and comparing one would take more effort than it is worth. The results do not establish that every high auction price reflects irrationality.

Which mechanism might be affecting you?
| Mechanism | Pressure or uncertainty | Question to ask yourself |
|---|---|---|
| Winner’s curse | Imperfect signals about a shared value; the winner may have the most optimistic estimate. | Would this still be worth my bid if my estimate is the overly optimistic one? |
| Competitive arousal | Rivalry, an audience, time pressure or hype. | Do I want the item at this price, or mainly want to beat the other bidder? |
| Escalation or sunk effort | Past time, effort or bids create pressure to continue. | Would I make this next bid if I had not already invested time? |
| Inattention or search costs | Alternatives may be overlooked, though finding them takes effort. | Have I compared a realistic alternative, and is more searching worth the time? |
These prompts are practical questions, not diagnostic tests. More than one mechanism may be involved, and the causes can differ between an online auction and a live one.
How to set a stopping rule before bidding
- Decide your personal value in advance. Base it on what the item is worth for your intended use or resale, rather than on the latest bid or a rival’s apparent enthusiasm. In a common-value auction, account for the possibility that your estimate is unusually optimistic. The sources do not establish one optimal formula for setting a ceiling.
- Set your maximum total cost. Include applicable fees, shipping, taxes, repairs and uncertainty alongside the bid itself. These are practical budgeting considerations, not costs evaluated experimentally in the studies discussed here.
- Commit to stopping at the ceiling. Once the bid reaches your limit, do not raise it just to beat someone else. Do not count earlier research, travel, time or bids as costs that winning will recover.
- Reduce the pressure to decide in the moment. When possible, choose your limit away from the bidding environment. In a live auction, step away or pause before increasing a bid; online, avoid treating an outbid notification as a personal challenge. These are sensible inferences from the pressures described in the interview, not proven interventions.
- Compare alternatives when the effort makes sense. Check a realistic fixed-price option or comparable item before bidding if the potential savings justify the time required to search. The 2011 study and 2016 comment show why both overlooked alternatives and the cost of finding them matter.
Why a maximum is a guardrail, not a guarantee
A pre-set ceiling makes the decision less dependent on the excitement of the next bid, but the cited work does not show that a particular ceiling-setting method reliably prevents overbidding for everyone. A useful rule is narrower: decide what the next bid would cost and whether that amount is still worth paying, without trying to justify it by the money or effort already spent.
