At Fortune’s AIQ Summit on October 1, 2026, Ecolab Chief AI Officer AJ Wijesinghe said that happened with some of Ecolab’s work; he also said optimization cut token costs by about 70% to 80%. Fortune did not publish the workload, cost baseline or method behind that estimate, so it is an example from one company—not a universal cost comparison.
Why AI can cost more than people
Running a model is not cost-free. Each request consumes computing resources, and the total bill grows with the number and complexity of requests. For high-volume work, choosing the most capable model for every task can make inference costs exceed the labor expense it is meant to replace.

Wijesinghe said Ecolab uses both frontier and open-source models, including Anthropic’s Claude and OpenAI models. His practical point was that a business does not always need the most powerful option: “Sometimes you don’t have to have the fastest car.” A less expensive model, or a more efficient way to use a model, may be sufficient if it meets the task’s accuracy and reliability requirements.
According to Fortune’s October 2, 2026, account of the summit, Wijesinghe said optimization reduced token costs by about 70% to 80%. Fortune supplied no workload definition, starting cost, accounting breakdown or independent audit for that figure. It should be read as his reported company experience, not a forecast for other organizations.

Physical-world AI has a higher cost of failure
In a chatbot, an incorrect answer may frustrate a user. In a building or industrial site, a bad decision can affect safety, production or essential services. Honeywell Technologies CTO Suresh Venkatarayalu described customer environments as “mission critical and safety critical,” where systems must be accurate and operators must trust what automation does.
Venkatarayalu contrasted customer expectations of “99.9999%” accuracy with frontier models that “could be at 85%,” as Fortune reported. The story does not specify a task, benchmark, model, test conditions or measurement method. These figures therefore do not establish a general accuracy gap between industrial systems and AI models; they illustrate the demanding expectations he said Honeywell encounters.

- 35+ Guided Electronics Projects: Progress from LEDs and buttons to RFID access, real-time clocks, motion and distance sensing, environmental monitoring, motor control and interactive displays for STEM learning, coding clubs and maker projects
- More I/O and Memory for Larger Builds: The MEGA 2560 R3 provides 54 digital I/O pins, including 15 PWM outputs, 16 analog inputs, 4 hardware serial ports and 256 KB flash for projects that combine more sensors, controls and displays
- 200+ Components for Prototyping: Includes LCD1602, RC522 RFID, RTC, DHT11, HC-SR501 PIR, ultrasonic and water-level sensors, GY-521, MAX7219, keypad, joystick, rotary encoder, relay, SG90 servo, stepper motor, DC motor, breadboard and more

- Organized for Repeatable Learning: Pre-soldered modules, a solderless breadboard, storage case and small-parts box reduce setup time and keep sensors, LEDs, ICs, wires and other components easy to find between projects
Nor is deployment just a matter of installing a new model. Existing buildings contain interconnected systems and equipment, and changing them can require validation and coordination. Venkatarayalu said, “you cannot afford to have a building shut down for one and a half hours.” A software update that is routine on a personal device may be unacceptable when it interrupts building operations.
What enterprise deployments look like
Ecolab: sensors, service and resource use
Fortune reports that Ecolab uses sensors in dishwashers, pest traps and water systems to reduce service visits and predict maintenance. The company also manages water used in chip production, electricity generation and cooling AI infrastructure. These examples show AI-related work tied to physical operations; they are not consumer products or services offered for individual purchase.

Wijesinghe described deployment as “human in the lead” and said agent technology was not mature enough to operate at scale by itself. Ecolab’s reported target is $325 million in annual run-rate savings by 2027. That is a forward-looking company target cited by Wijesinghe, not savings already demonstrated at that level.
Honeywell: connect systems, then automate with oversight
Fortune describes Honeywell Technologies’ “see, think, act, and learn” approach to building systems. It involves cataloguing assets such as HVAC, fire control and security or access control, connecting them using BACnet, and using agents to learn relationships and operate systems. The account says Honeywell hand-picks open-source models and works with NVIDIA’s Nemotron team; Fortune clarified that this is not an official NVIDIA partnership.

Venkatarayalu characterized the near-term future as semi-autonomous and said autonomy is “also not about removing people.” In safety-sensitive settings, people remain important for supervision, intervention and trust—not merely as a temporary bridge to full automation.
How to judge whether an AI deployment is worth it
A fair comparison is between the full cost and performance of a specific workflow, not an AI model’s price in isolation. Before scaling, an organization needs to consider:
Best Value
- Build your own awesome, wearable mechanical hand that you operate with your own fingers.
- No motors, no batteries — just the power of air pressure, water, and your own hands!
- Hydraulic pistons enable the mechanical fingers to open and close and grip objects with enough force to lift them. Every finger joint can be adjusted to different angles for precision movement.
- Three configurations: right hand, left hand, and claw-like; adjustable to fit virtually any human hand.
- Learn how pneumatic and hydraulic systems are used in industrial robots such as automobile components..2021 The Toy Association's STEAM Toy Of The Year Winner
- Task performance: Define what counts as correct, test on representative cases, and determine how errors will be detected and handled.
- Cost at expected volume: Include inference or token use, integration, monitoring and any human review—not just the model’s per-request charge.
- Latency and data movement: Account for response-time needs and the costs or constraints of sending data between edge devices, customer premises and cloud systems.
- Safety and downtime: Identify what happens if the system is wrong, unavailable or being updated, and build a deployment path that does not put essential operations at unacceptable risk.
- Human oversight and operator trust: Specify when people review decisions, take control or escalate an issue, and ensure operators understand the system’s role.
- Data and process readiness: Make sure the underlying data and workflow can support the intended use. Wijesinghe argued that data foundations, process readiness and cost discipline must be balanced: “If one is heavier than the other, then you don’t get the value.”
The summit remarks also point to the distinction between adding an isolated AI tool and applying AI across business processes to improve an outcome. The latter can involve more integration work, but a model that is cheap to run will not create value if the workflow, data or operating controls are not ready.
What the reported numbers do—and do not—show
Fortune’s account of the October 1 summit records executive remarks and company examples, not a controlled comparison of AI and human labor. It does not provide methods or independent verification for the cost, accuracy or savings figures. Venkatarayalu also said existing controls were producing 7% energy savings and described customer questions about whether AI could deliver 30% or 40% more. Fortune did not report that those additional savings had been achieved.
The useful conclusion is narrower: AI economics depend on the workload, model choice, volume, required accuracy and cost of operating safely. In physical environments, the need for validation, human involvement and careful upgrades can be as important to the business case as the model’s raw capability.
