Why Adding More AI Agents Can Produce Diminishing Returns

More AI agents are not automatically better. Evidence from 2026 studies shows when parallel collaboration helps, why sequential workflows regress, and how to test team size against a strong single-agent baseline.

Adding AI agents improves results only when the extra workers create useful, independent progress. If one strong agent already solves the task, or if every step depends on the previous step, more agents can spend the available budget on messages, handoffs and repeated reasoning instead of better answers.

The practical rule is simple: establish a strong single-agent baseline, map the task’s dependencies, then add agents only when they contribute parallel or genuinely complementary evidence. Results from 2026 studies show both large gains and sharp regressions, so agent count by itself is a poor design target.

What “diminishing returns” means in an AI-agent system

A multi-agent system (MAS) assigns work to several language-model instances that may act independently, report to an orchestrator, debate one another or combine these patterns. The first additional agent can supply missing evidence or catch an error. Later agents may add less because they see the same context, use similar prompts and tools, or wait for earlier outputs.

Diminishing returns do not mean that collaboration stops helping at a fixed team size. They mean the marginal benefit of each added agent falls relative to its cost. In some workflows, the marginal benefit eventually becomes negative: quality drops, latency rises, or the system exhausts a fixed token and tool budget before it reaches a sound answer.

  • [Deep Bass with Clear Vocals] High-performance drivers produce punchy bass while keeping vocals clean and detailed for everyday listening.
  • Useful parallelism: independent subtasks can run at the same time and widen coverage.
  • Capability headroom: a team has room to improve only if the baseline agent still fails often enough for another worker to help.
  • Coordination cost: delegation, context transfer, reconciliation and final synthesis consume turns and compute.
  • Information diversity: an agent that brings a different, relevant line of reasoning is more valuable than a near-copy of an existing worker.
  • Error containment: a review structure can stop a bad intermediate result from being copied through the rest of the workflow.

Start with the single-agent baseline

The 2026 Nature Machine Intelligence study evaluated 260 configurations across six benchmarks, five coordination architectures and three LLM families while holding prompts, tools and compute budgets constant. Its strongest predictor of whether collaboration helped or hurt was the performance of the best single-agent system on that task.

That finding changes how to size a team. Measure the strongest practical one-agent configuration first, using the same model access, tools, stopping rules and total budget that a proposed MAS will receive. Record not only answer quality but also latency, token use, tool calls and the kinds of mistakes it makes. A high baseline leaves less recoverable error for a team; a weak baseline may leave substantial headroom.

MIT Media Lab’s summary of the study reports an empirical capability-saturation signal near 45% single-agent success in the tested setting. The signal predicted whether coordination improved or degraded performance in 94% of 16 model-benchmark configurations on SWE-bench Verified and Terminal-Bench, with 20 task instances per configuration. This is a warning signal for those evaluated conditions, not a universal cutoff for every model, benchmark or production workload.

Task structure determines whether agents can help

Parallelizable work

Parallel work has subtasks that can be solved with little dependence on one another. Examples include gathering evidence from separate sources, analyzing independent records, generating alternative implementation patches or checking different sections of a specification. Workers can make progress simultaneously, and an orchestrator can merge their outputs after the independent work is complete.

Google Research describes this pattern as the setting in which adding agents can produce “massive gains.” The benefit comes from covering more of the problem, not from multiplying identical votes.

Sequential work

Sequential work has a chain in which step B is meaningful only after step A is correct. A planner may need to establish a state before choosing the next action; a debugging process may need the result of one experiment before selecting another. Splitting such a chain among agents introduces handoffs without creating independent progress. Every handoff is another opportunity to lose context, misinterpret an intermediate result or spend budget on coordination.

In the MIT summary, all tested multi-agent variants underperformed the single-agent baseline on PlanCraft, a sequential planning benchmark. Relative declines ranged from 39% to 70% in that evaluation. The proposed explanation was unnecessary delegation of short sequential work under a fixed budget, not proof that every planner should remain single-agent.

Mixed workflows

Many real systems combine both structures. Research can be parallel while final synthesis is sequential; several code patches can be produced independently but must pass through one integration and test sequence. A staged design usually works better than making every step multi-agent: fan out only the independent stage, then return to one accountable process for ordering, validation and commit decisions.

Coordination architectures are not interchangeable

“Use more agents” hides a topology decision. The main patterns tested in the Nature study behave differently because they allocate authority and communication differently.

Architecture How work is coordinated Typical strength Typical risk
Single agent One model performs the full task Lowest communication overhead and a clear context One set of blind spots and limited parallel coverage
Independent Workers solve the task separately; a later step compares outputs Simple parallel exploration and diverse attempts Redundant work and weak control over error propagation
Centralized An orchestrator assigns subtasks, gathers reports and decides what to do next Explicit ownership, routing and review Orchestrator bottlenecks and extra message traffic
Decentralized Agents exchange information or negotiate without one controlling coordinator Local adaptation and fewer single-point decisions Harder-to-predict conversations and repeated negotiation
Hybrid Combines independent work with centralized or peer coordination Can exploit parallelism while retaining integration Most moving parts and the largest coordination budget

In the reported experiments, centralized and decentralized systems used 3.8 and 3.6 times as many interaction turns as the single-agent design, while the hybrid system used 6.2 times as many. The measured averages were 44.3 turns for hybrid versus 7.2 for single-agent. These ratios describe the tested configurations; they are not universal prices for every orchestrator or model.

Communication overhead can consume the reasoning budget

When a deployment has a fixed token, time or tool budget, every coordination turn reduces what remains for substantive reasoning. Agents must write task instructions, serialize context, read reports, resolve contradictions and produce a final answer. If the system pays for each model call, the same work also costs more money.

The Nature study’s authors interpret the fixed-budget effect as a reduction in per-agent reasoning capacity as team size grows. A nominally larger team can therefore be weaker than a smaller one: the system has more calls but less useful thought per call. Measure end-to-end quality at a fixed budget rather than comparing agents while quietly giving the larger team more compute.

Why homogeneous agents saturate

Replicating one prompt-model-tool combination does not automatically create independent evidence. Similar workers tend to retrieve the same facts, apply the same heuristic and inherit the same misconception. A majority vote among correlated answers can make a shared error look more trustworthy.

An arXiv preprint posted February 3, 2026, examined diversity in LLM-based MAS designs. In its tested Vote and Debate configurations, two fully diverse agents matched or exceeded 16 homogeneous agents. The result points to effective information channels as a reason homogeneous teams saturate early: once workers have supplied the same information, more copies contribute little.

Diversity should be purposeful rather than cosmetic. Useful differences can include independent evidence sources, distinct tools, different decomposition strategies or models with complementary strengths. Random wording changes are not guaranteed to add information. A diverse worker that is consistently wrong can lower quality unless the system verifies its claims.

How errors propagate through a team

A multi-agent workflow can amplify an early mistake. An orchestrator may accept a false premise, several workers may build on it, and the final synthesizer may see apparent agreement rather than the original uncertainty. Independent execution is especially exposed because there may be no early checkpoint at which a contradiction is resolved.

For a trace-level execution metric, the MIT summary reports an error-amplification factor of 17.2 for independent systems versus 4.4 for centralized systems. These values describe how errors spread through observed execution traces. They do not mean that independent final answers are 17.2 times as likely to be wrong, or that centralized answers are 4.4 times as likely to be wrong.

Containment requires explicit controls: require evidence with each claim, isolate untrusted intermediate outputs, ask a reviewer to challenge assumptions and make the final agent re-check critical dependencies. Centralization can reduce some propagation paths, but it is not proof of universal safety or superior accuracy.

Where collaboration produced gains—and where it failed

Finance Agent

In one reported Finance Agent evaluation, centralized coordination raised mean performance from 34.9% to 63.1%, an 80.8% relative increase over the single-agent baseline. The result illustrates a workload in which routing and combining specialist contributions created value. It does not establish that the same percentage gain will appear with another financial task, model or budget.

PlanCraft

PlanCraft produced the opposite outcome: every tested multi-agent architecture fell below its single-agent baseline, with relative losses between 39% and 70%. The benchmark’s short, sequential planning structure made delegation costly without supplying independent work for the additional agents.

What the contrast tells you

These benchmarks are more informative together than either is alone. They show that architecture must follow task structure. A positive result on a parallel research task cannot justify adding agents to a tightly ordered control loop, and a negative result on sequential planning cannot justify removing collaboration from every evidence-heavy workflow.

A practical test before adding agents

  1. Define the unit of success. Choose the quality measure that matters: solved tasks, factual accuracy, passed tests, plan validity or another task-specific criterion. Set acceptable latency and total compute limits.
  2. Build the strongest single-agent baseline. Use the intended model, prompt, tools, context limits and stopping policy. Run enough representative instances to expose both easy and hard cases.
  3. Map dependencies. Draw the workflow as nodes and edges. Mark which subtasks can run without another subtask’s output and which require a verified predecessor.
  4. Propose the smallest useful team. Assign one agent to each genuinely independent or complementary role. Do not create workers solely to increase a headcount.
  5. Choose a topology deliberately. Use independent workers for exploration, central orchestration where routing and review matter, and a hybrid only when the parallel stage justifies its additional integration cost.
  6. Specify the information contract. Require each worker to return conclusions, supporting evidence, uncertainty and unresolved dependencies in a bounded format. This limits context growth and makes disagreements inspectable.
  7. Reserve budget for synthesis and verification. Count delegation and review turns before allocating worker calls. A team that consumes all resources on reports has no capacity left to check them.
  8. Run an ablation. Compare one, two and larger team sizes under the same total compute and tool budget. Also compare homogeneous workers with deliberately complementary ones.
  9. Inspect failure traces. Look for duplicated searches, contradictory claims, stale context, premature consensus and errors repeated from one worker to the next.
  10. Keep the simplest design that wins. Adopt a larger team only when its quality improvement survives representative testing and justifies its extra cost, latency and operational complexity.

Metrics that reveal a false improvement

Accuracy alone can hide a poor trade-off. Track a small dashboard for every team-size experiment:

  • Task quality: the primary success measure and its confidence interval across representative cases.
  • Total compute: model tokens, tool calls and wall-clock time for the complete workflow, including failed attempts.
  • Marginal gain: quality improvement from each added agent rather than only the largest team’s final score.
  • Coordination share: turns and tokens spent on delegation, status messages, conflict resolution and synthesis.
  • Redundancy: overlap in retrieved evidence, plans, code changes or conclusions.
  • Propagation indicators: how often one unsupported intermediate claim appears in downstream messages.
  • Reliability by task type: separate parallel, sequential and mixed cases so an average does not hide a severe regression in one category.

A larger team that raises a benchmark score by spending several times more compute may be a poor production choice. Conversely, a modest quality gain at the same latency may be valuable in a high-stakes workflow. The decision belongs to the deployment’s cost and risk limits, not to agent count.

How much confidence to place in current predictive results

The Nature study fitted a model using efficiency, error amplification, message density, redundancy and interaction terms. Its cross-validated fit across six benchmarks was R² = 0.373, rising to R² = 0.413 when capability was measured with a task-grounded metric. The model selected the best architecture in 87% of held-out configurations within the evaluated domains.

Those figures support using measured features to compare candidate designs inside similar domains. They do not demonstrate reliable architecture prediction for an entirely new domain. A deployment should therefore treat the model as a guide for experiments, then validate on its own task distribution.

A decision rule for production teams

Add agents when three conditions align: the baseline still has meaningful failure headroom; subtasks can proceed independently or offer complementary information; and the expected gain exceeds communication, verification and compute costs. Prefer a single agent when the workflow is short and sequential, the baseline already performs strongly, or additional workers would mostly repeat the same reasoning.

Google Research authors Yubin Kim and Xin Liu summarize the evidence this way: “This data highlights that while adding agents can drive massive gains in parallelizable tasks, it can often lead to diminishing returns — or even performance drops — in more sequential workflows.” That is a design principle, not a promise about every benchmark. The reliable path is to measure a strong baseline, test the smallest plausible team and expand only when distinct agents demonstrably improve the complete workflow.
