Why a Failed Build Reverts a Version but a Failed Upload May Not

Build and upload failures occur at different workflow stages. Whether a version change is restored depends on the actual conditions, commands, and rollback logic.

A version change can be undone when a build fails yet remain in place when an upload fails because the workflow handles those failures at different stages. Build and upload are separate operations; conditions and rollback commands determine which failure restores a version. Without the workflow file, it is not possible to identify the literal “one line” behind this behavior.

Why the two failures can produce different results

A workflow executes steps and jobs in a defined order. If it changes a version and then builds, failure handling may restore that change when the build fails. If the build succeeds and the workflow proceeds to upload an artifact, an upload error does not automatically reverse earlier steps. A version changes only if a command or other workflow action changes it; it is restored only if applicable failure handling does so.

GitHub documents conditions that let downstream jobs run when an earlier workflow succeeds or fails, making the distinction between those outcomes explicit. See GitHub’s workflow completion examples. That documentation illustrates available conditions; it does not establish how an unidentified pipeline is configured.

What “version” and “upload” mean in the workflow

A version change may be local or published

“Un-bump” could mean restoring a version string in a file, changing a Git tag, or undoing a release-related change. Those are different operations. A version edit in the runner’s workspace is not necessarily committed; a tag is a separate Git reference; and a release can have additional immutability constraints. Identify which one the workflow changes before deciding whether it was rolled back.

GitHub’s action-release guidance recommends semantic version tags, such as v1.1.3, and describes keeping major and minor tags current where appropriate. It also warns that immutable releases prevent force-pushing tags associated with releases. See GitHub’s release and maintenance guidance.

An artifact upload handles build output

GitHub defines workflow artifacts as files or collections of files produced during a run. They can persist outputs after a job completes and pass them to another job. An artifact is not itself a version update or release tag. See GitHub’s artifact overview.

How to locate the line that controls the outcome

Inspect the workflow from the version operation through failure handling, rather than assuming the upload action controls the version. Trace these points in order:

  1. Find the command or action that computes or writes the version. Note whether it edits a file, commits a change, creates a tag, or publishes a release.
  2. Find the build command and determine which later steps or jobs depend on its success.
  3. Read the conditions on rollback, cleanup, and downstream jobs. Check whether they respond specifically to build failure or to failure at any point.
  4. Locate the artifact upload. Determine whether it is in the same job as the build or a dependent job, and whether it runs only after success or under a failure condition.
  5. Check whether the version exists only in the runner workspace or has already been committed, tagged, or released. The possible recovery depends on that distinction.

The “one line” may be a job or step condition, a failure-handling command, or an ordering change. Its exact identity cannot be inferred from the reported behavior alone.

What to check when an upload fails

An upload error can reflect path matching, artifact naming, or platform and action-version compatibility—not a version rollback. GitHub’s upload-artifact reference says unmatched paths warn by default, with options to error or ignore instead. It also documents that artifacts are immutable in v4 and later, requiring unique names, and that v4 and later are not currently supported on GitHub Enterprise Server. Consult the upload-artifact action documentation for the behavior relevant to the action version and platform in use.

  • Confirm the build produced the directory or files named in the upload path.
  • Check whether the path is unmatched and whether the configured behavior is warning, error, or ignore.
  • Check for duplicate artifact names if using upload-artifact v4 or later.
  • Verify whether the runner is GitHub Enterprise Server and whether the action version is compatible.

Patterns that illustrate the distinction

These are conceptual patterns, not a reconstruction of the unidentified workflow. In one design, rollback is tied to a failed build, while upload happens only after a successful build. In another, a dependent job runs on failure to collect diagnostic artifacts. The upload’s condition does not, by itself, determine whether a version edit is reverted.

Other publishing workflows make similar stage distinctions. The semantic-release guidance describes testing across Node versions and publishing only after all tests pass. The Python Packaging Authority’s CI/CD example builds on selected events, publishes only on version-tag pushes, and uploads the distribution directory even on failure. These are examples, not evidence of the workflow in question: semantic-release’s GitHub Actions guidance and the Python Packaging Authority’s publishing guide.
