Hire a consultant for bounded advice or a defined implementation. If deployments are already standardized, a solutions or implementation role may be a better fit.
Because employers use “FDE” inconsistently, decide from the work, ownership, and outcomes in the job description or proposal—not the title alone.

What a forward-deployed engineer does
An FDE works directly with a customer to understand a difficult operational problem, connect the vendor’s product to the customer’s systems and data, write or adapt code, and carry the solution into production. The role combines engineering with customer communication, discovery, and product judgment; it is not simply presales demonstration work or generic advice. See Cognizant’s role description and Accenture’s employer-specific responsibilities.
The distinction is accountability: an FDE is generally expected to help build and deploy a working solution alongside the customer. A consultant may advise, recommend an approach, or deliver a defined implementation, depending on the engagement. Neither title alone guarantees production-code ownership.

When an FDE is the stronger hire
- Deployments are repeatedly difficult. Work spans several customer systems, data sources, or operational constraints, or requires specialized knowledge the internal team lacks.
- The need recurs across customers. More than one customer needs substantial embedded engineering, making the work a continuing deployment pattern rather than one isolated project. CRV suggests founders personally do this work with three to five paying enterprise customers before hiring a dedicated FDE; that is CRV’s heuristic, not a universal threshold. Read CRV’s hiring guidance.
- Someone must own the route to production. The work includes discovery, integration, and delivery of a functioning production deployment, not just a proof of concept.
- Customer work can make the product better. Repeated engagements should reveal reusable connectors, evaluation methods, governance patterns, or product changes. If each solution remains bespoke and relies on the same engineer, the delivery model may not scale through software improvement. This product-maturity concern is discussed in TechRadar Pro’s analysis.
When a consultant or another role fits better
Choose a consultant for bounded work
A consultant is often the better choice when you need finite expertise, a clearly scoped assessment, or an implementation with a stable scope and an explicit handoff. If the work does not recur and does not require an ongoing engineering owner embedded with customers, creating a dedicated FDE role may be unnecessary.
Choose a solutions engineer for technical fit
When the primary need is to determine whether a product can meet a prospect’s technical requirements before purchase, a solutions engineer is generally a closer match. That work may involve technical evaluation or demonstrations rather than ownership of a customer’s production deployment.
Rank #2
Choose implementation engineering or architecture for repeatable rollouts
If the product and deployment process are mature, and customer rollouts follow a predictable path without exploratory engineering, an implementation engineer or solutions architect may fit better. The role distinctions vary by employer; compare actual responsibilities rather than relying on a standard industry definition. Practical comparisons are available from Lucent Lab and Engaged Headhunters.

| Dimension | Forward-deployed engineer | Consultant | Solutions or implementation role |
|---|---|---|---|
| Main job | Discover, build, integrate, and deploy alongside a customer | Advise or deliver against a defined engagement | Assess technical fit or execute a repeatable deployment |
| Scope | May evolve as real customer constraints emerge | More often bounded by engagement scope | More standardized when the product and process are mature |
| Production-code ownership | Usually substantial in the FDE model described by the cited role sources | Depends on the engagement; may be advisory or implementation | Varies; may focus on configuration and deployment |
| Product feedback | Should surface repeatable product needs | May be indirect | Usually follows established product and deployment paths |
| Best signal | Recurring deployment complexity and need for production ownership | Finite expertise or a defined project | Consistent deployments that no longer need exploratory engineering |
This is a synthesis of role descriptions, not a formal industry standard. See Reveneau’s comparison, Lucent Lab’s role guide, and Accenture’s job description.

Define the role before hiring
Write down the specific customer problem and the boundaries of the engineer’s authority. Establish what counts as production, who can change customer code or infrastructure, what security and data constraints apply, and how much customer time is expected. Specify the handoff and identify which parts of each engagement should become reusable product capability.
Evaluate candidates across production engineering, customer judgment, and end-to-end ownership. Those demands can create an overstuffed role if the company expects one person to cover several distinct jobs without clear priorities; Engaged Headhunters’ hiring guide discusses this trade-off.

Useful measures include time to production, sustained adoption, customer business value, customer self-sufficiency, handoff quality, and reusable capability added to the product. These are suggested outcome measures in TechRadar Pro’s qualitative analysis, not universal benchmarks. Proof-of-concept count or FDE headcount alone does not establish that the role is succeeding.

A final test is whether customer delivery produces a stronger product over time. If work remains bespoke and scales only by adding people, the company may be building a services business rather than a more deployable software product.
