When Does Self-Hosting AI Agents Pay Off? A Break-Even Worksheet

A practical framework for measuring agent traffic, allocating self-hosting costs, and comparing them with API and hosted-inference bills—without relying on a universal token threshold.

Self-hosting pays off only when the full cost of running a model for your measured agent workload is lower than a comparable API or hosted-inference service—and the self-hosted model still meets your quality, latency, and data-locality requirements. A model’s weights may be free to download; the compute, storage, infrastructure, and work needed to serve them are not.

What “free” means—and what it does not

“Free” can describe a model’s weights or license, not the cost of generating answers. OpenAI says the gpt-oss model weights are free to download and use under Apache 2.0 and the gpt-oss usage policy. Running them yourself still requires infrastructure and operating work. OpenAI describes gpt-oss-120b and gpt-oss-20b as open-weight models that can run on infrastructure you control or through hosting providers; they are not served through the OpenAI API or ChatGPT.

That distinction matters for agent workloads, where a seemingly small final answer may follow multiple model calls, long inputs, or internal reasoning. The relevant comparison is not “free weights versus paid API.” It is the full monthly cost and service quality of each viable way to handle the same traffic.

Which deployment options belong in the comparison?

Compare only options that can satisfy the same task, latency, availability, privacy, and scaling requirements. The three common cost paths have different billing and operational profiles:

Path What you pay for What you operate
Model API Usage billed at the current rate for the selected model and price tier, plus any applicable non-token charges listed by the provider. Usually less model-serving infrastructure than self-hosting; check the provider’s service and data terms for your requirements.
Hosted open-weight inference The selected provider’s current rate for the particular model and deployment mode. Hugging Face documents a pay-as-you-go hosted option that passes provider costs through without added fees. The hosting provider handles the serving infrastructure; usage-based billing still applies.
Self-hosted model Allocated GPU or other compute capacity, including idle time, plus storage, networking, surrounding infrastructure, and operational labor. Your team manages deployment, monitoring, maintenance, capacity, and model updates. OpenAI says its self-hosted gpt-oss deployments are self-managed and self-serviced, without hands-on implementation or debugging support from OpenAI.

Hosted open-weight inference is a middle option: it can avoid managing serving infrastructure while retaining usage-based charges. It should be priced for the specific model and serving mode, not treated as equivalent to either a free local run or a particular API.

Measure the agent workload before estimating a crossover

Use observed traffic over a representative month, or a carefully defined projection if the workload is new. Measure input and output separately: input tokens drive prefill, while output tokens drive decode. Record reasoning-token use where it affects measured or billed usage. An agent request may involve several calls, so count the whole workflow rather than only the user’s prompt and final answer.

  • Monthly workflow count, including busy and quiet periods.
  • Input tokens per call and output tokens per call, summarized across the workload.
  • Reasoning-token use when applicable to the model and billing method.
  • Number and sequence of model calls per agent workflow, including retries or tool-driven follow-up calls.
  • Required throughput, response-time targets, and availability.
  • Quality on the actual agent tasks, including any task-specific failures that would rule out a candidate model.
  • Data locality, privacy, and operational constraints that determine which deployment paths are acceptable.

Do not infer low inference cost from a short final response. If the agent sends a large context or generates substantial reasoning before producing that response, the token mix and number of calls may be very different from what the visible answer suggests.

Build a like-for-like monthly cost estimate

Use one monthly period and the same workload assumptions for every option. Start with prices current for the model, region, deployment mode, and billing tier you are considering; provider rates can change, so do not reuse an old price as if it were current.

API estimate

Calculate billed input and output usage separately at the selected model’s current rates. Include any relevant non-token charges listed by the provider. Apply the measured agent call pattern, not just the number of end-user messages.

Hosted open-weight estimate

Apply the hosting provider’s current rate for the exact model and deployment mode to the same measured workload. Include any applicable charges beyond token usage if the provider lists them. This path avoids managing your own serving infrastructure, but inference is still paid for.

Self-hosted estimate

Count the full capacity cost allocated to the workload, not just the compute consumed while tokens are actively being generated. Include reserved or purchased GPU capacity and idle time, storage, networking, and surrounding infrastructure. Add the engineering, monitoring, maintenance, and model-update effort required to keep the service running.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For purchased hardware, use an amortized monthly cost that matches your organization’s accounting horizon and realistic useful life; for reserved capacity, use the actual reservation cost. Allocate shared resources consistently, and include the portion the agent workload consumes even when the system is quiet. Do not count the same capacity twice, but do not omit costs merely because another team or budget owns them.

Keep utilization visible

Capacity that is reserved but mostly idle raises the cost per token actually served. The Cloud Native Computing Foundation’s 2026 example illustrates the effect: usage-based compute costing $1.00 per million tokens corresponds to $4.00 per million tokens on an allocation basis at 25% utilization. That is an illustrative example, not a market quote or a universal utilization assumption.

Use a break-even worksheet, not a universal token threshold

  1. Define the service requirement. Record the workload, acceptable latency, throughput, quality bar, availability, and data-locality constraints. Exclude any deployment path that cannot meet a hard requirement.
  2. Measure or project monthly traffic. Count workflow requests and model calls, then separate input, output, and relevant reasoning tokens.
  3. Price the two usage-based alternatives. Calculate the API bill and hosted open-weight bill using each provider’s current rates and the same traffic assumptions.
  4. Allocate all self-hosted costs. Add compute reservation or amortization, idle capacity, storage, networking, other infrastructure, and operating effort for the same month.
  5. Test the candidate model on your tasks. Compare task quality and actual serving behavior; a cheaper model that fails the workload is not a cost-equivalent alternative.
  6. Compare the complete options. Self-hosting is economically attractive only if its full allocated monthly cost is lower than the comparable usage-based option and it meets the workload’s service requirements.
  7. Recalculate when conditions change. Revisit the estimate as traffic, utilization, prices, model choice, or staffing needs change. A fixed-capacity deployment can have a different cost profile in a quiet month than in a busy one.

There is no reliable token-count cutoff that applies to every team. The crossover depends on which API price is being displaced, the model’s throughput, achieved utilization, and operational overhead, as well as the workload’s token mix. The Machine Learning Society’s 2026 analysis gives scenario-dependent examples ranging from single-digit millions of tokens per month against a premium frontier API to hundreds of millions against a budget API and billions against the cheapest open-weight APIs. Those are scenario estimates, not portable benchmarks or a forecast for your workload.

The same analysis estimates an operational-overhead multiplier of three to five times. Treat that as an estimate to validate against your own labor and infrastructure assumptions, not a standard factor to apply mechanically. The practical test is to itemize the work and capacity your deployment actually requires.

Check whether cost is the binding requirement

A cost calculation cannot decide the deployment by itself. A team may rationally choose self-hosting even when it does not have the lowest monthly estimate, or reject it despite a lower estimate, because another requirement dominates.

  • Quality: Test candidate models on representative agent tasks. Model suitability is task-specific; a token-price comparison alone does not establish equivalent results.
  • Latency and throughput: Measure serving behavior against the actual response-time and concurrency requirements. A model that looks cheaper on paper may not meet them.
  • Data locality: Determine whether data must remain on infrastructure under your control or within a particular environment. This can rule out otherwise attractive hosted options.
  • Utilization and scaling: Consider whether demand is steady enough to use reserved capacity, and whether the system can scale down during quiet periods. Unused capacity still affects allocation-based cost.
  • Operating capacity: Account for who will deploy, monitor, maintain, and update the model. Self-hosting transfers those responsibilities to the organization.

Hardware examples are model-specific

Hardware needs vary by model and serving setup. OpenAI’s 2026 model information describes gpt-oss-safeguard-120b as a 117-billion-parameter model with approximately 5.1 billion active parameters, designed for one 80 GB GPU such as an NVIDIA H100. This is an example for that specific model, not a general requirement for running local models or agent workloads. Check the target model’s requirements and validate serving performance for your use case before treating a hardware configuration as sufficient.
