What Two Contentful Projects Reveal About Content Models and Publishing Control

Two Contentful implementations show why CMS migrations should define editorial ownership and publication states, not just choose a platform.

A CMS migration is as much a decision about workflow and responsibility as it is about software. Two agency-reported Contentful implementations illustrate why: one moved public education content while leaving a learning platform in place; the other used Contentful to compose marketing pages but kept article writing in Ghost. In both, the useful question was not simply what to migrate, but who controls each step and when content is actually public.

Two Contentful builds, two different boundaries

In a case study by Israel Vásquez for Monogram, the Addiction Education Society (AES) and CrewAI used Contentful to solve different publishing problems. The project details and outcomes below are Monogram’s account, not independently audited records.

Decision Addiction Education Society CrewAI
Content modeled in Contentful Resources, stories, and core public pages Reusable marketing-page sections, including hero layouts, pricing sections, feature grids, statistics modules, and tabbed content
Existing system retained WordPress learning system Ghost for article writing
Editorial control Staff could make routine updates to public education and outreach content without relying on developers Marketing assembled and reviewed page drafts; writers continued creating articles in Ghost
Publication boundary Marketing content moved to the new platform while the active learning system remained separate A published Ghost article triggered a Contentful draft for marketing review; that event did not itself publish to the public site

Monogram says AES’s marketing platform used Astro and Contentful alongside the existing WordPress learning system. The agency reports that updates previously taking days could be published in minutes. That is a qualitative project report: no exact durations, sample size, method, or independent verification are provided, so it should not be treated as a benchmark or a typical result of a CMS migration.

For CrewAI, Monogram describes a different division of labor. Developers rendered structured Contentful sections through GraphQL, while writers kept their article workflow in Ghost. When an article was published in Ghost, an automated handoff created a Contentful draft. Marketing could then add metadata, adjust composition, schedule it, and make the eventual release decision. The case study describes this as a project-specific integration, not an automatic feature of Contentful and Ghost.

What a content model makes possible

A content model is the set of content types in a Contentful space. A type defines the fields an item can contain, and reference fields can connect items to other content. The model is therefore both an editorial interface and a contract with the application that consumes the content: editors work with supported fields and structures, while developers decide how those structures render.

Contentful’s content modeling guidance recommends designing for the needs of the full team and the end application, identifying reusable content, and iterating with editor feedback. Its data model documentation likewise describes the structures applications use to organize and relate content.

The two implementations show why a model should reflect the editorial job rather than force every item into one shape. AES needed staff to maintain distinct resources, stories, and core pages. CrewAI needed reusable page sections that could be combined into marketing compositions. A single unstructured page field would make those structures harder to manage; an overly rigid template could prevent the variations editors need.

Choose the migration boundary around the work

A domain or website does not have to move as one indivisible unit. AES moved the public marketing and education content that staff needed to update, but kept its WordPress learning system because rebuilding it at the same time could disrupt active education programs. CrewAI kept Ghost for the writing experience that still served article creation, while Contentful handled the site structures and marketing review.

These examples suggest a practical boundary test: move the work the new architecture is meant to improve, and retain a system when it still serves a distinct job. That avoids treating a CMS migration as a mandate to replace every tool attached to a domain.

Make the publication gate explicit

“Published” can mean different things in a multi-system workflow. In CrewAI’s reported setup, publishing an article in Ghost meant the writing was ready for handoff and review. It did not mean the article was ready for public release. The Contentful draft was the handoff point; marketing supplied metadata, made composition changes, scheduled the item, and controlled the final publication decision.

That distinction matters because an integration can automate movement without deciding editorial authority. Contentful’s Content Management API documentation describes managing entries and automating publishing workflows. Its GraphQL Content API documentation describes querying content against a schema based on the content model, including published and unpublished content. Contentful also documents environments as isolated versions of space-specific data and releases as groupings for simultaneous publishing. These are platform capabilities, not confirmation of the exact configurations in either case.

  • What event makes an item eligible for handoff?
  • Who adds metadata, checks the composition, and schedules it?
  • Who has authority to approve and perform the final public release?
  • What does each system’s “published” status mean to the next system?

A practical way to plan a Contentful implementation

  1. Map the work, not just the tools. For each content type, identify who creates, structures, reviews, enriches, schedules, and releases it.
  2. Model recurring editorial units. Use distinct content types when fields or behavior differ; use references when content should be related or reused. Check the model against both editor needs and the consuming application.
  3. Define the rendering contract. Give editors a set of choices that map to supported layouts. Keep rendering behavior and code-level consistency under engineering ownership.
  4. Set a migration boundary. Move the work the new architecture is intended to improve. Keep existing systems that still serve a separate, valuable function.
  5. Name each publication state and owner. Decide whether an upstream publication event is a public release or a handoff for review, then assign responsibility for metadata, scheduling, approval, and release.
  6. Evaluate editorial fit and cost. The case study identifies modeling effort and platform cost as considerations but does not provide current prices; pricing should be checked against current terms rather than inferred from historical project commentary.
